Approve an AI integration only when you can explain what each requested permission does, why the advertised feature needs it, who controls the application, and whether consent affects one user or your entire organization. If a scope is unclear, unusually broad, or unrelated to the feature, pause the request and verify it through a trusted channel.

This guide gives you a repeatable review for personal accounts and workplace tenants. It covers delegated and application permissions, scope sensitivity, publisher verification, tenant-wide consent, approval decisions, and the audit work that follows a grant.

What an OAuth approval actually gives an AI integration

OAuth consent is an authorization decision, not a simple sign-in. The grant creates a token whose capabilities are determined by the scopes or permissions shown in the consent screen. Those capabilities may allow an AI service to read data, create or modify records, delete content, manage settings, or act for a user or an organization.

The same integration can present very different risk depending on the permission model:

Model What the app can do Review implication
Delegated permission The app acts on behalf of a signed-in user and is normally limited by that user’s access. Confirm exactly which user data and actions are exposed, and whether the user’s account is highly privileged.
Application permission The app can access organization data without an active user session, subject to the permission and tenant controls. Treat it as a high-impact administrative decision. Check service-wide reach, background access, and assignment controls.
Tenant-wide admin consent An administrator grants the requested permissions for the organization, often allowing current and future users to use the app. Verify the business need, limit assignment where possible, and involve the identity or security owner.

Microsoft’s consent guidance distinguishes delegated access from application access and warns that administrator consent can authorize broad organizational access. A request that says “read your files” may therefore mean one person’s selected files or a service principal’s ability to read files across a tenant, depending on the API and permission type.

Do not infer the reach from a friendly label. Expand the consent prompt and read the identity provider’s current permission description and API reference for the exact scope.

Start with the feature, not the scope list

Write down the integration’s intended job in one sentence before looking at the permissions. Examples include “summarize documents I select,” “create a calendar event when I ask,” or “classify incoming support messages.” Identify the resource and operation required for that job:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Resource: documents, mail, calendars, contacts, repositories, users, or another API object.
  • Operation: read, search, create, update, delete, share, administer, or impersonate.
  • Timing: only while you use a feature, on a schedule, or continuously in the background.
  • Reach: one account, selected users or groups, a site or project, or the whole tenant.

Then map every requested permission to a named action. “Summarize selected documents” may justify read access to those documents, but it does not automatically justify deleting files, changing sharing settings, reading unrelated mail, or administering users. If the advertised feature requires an operation that is absent, ask why. If a permission enables an operation the feature never performs, ask why that is necessary.

Google’s OAuth policy requires developers to request the smallest set of scopes needed for functionality knowingly chosen by the user. Use that principle as your baseline: a useful feature is not a reason to accept every permission bundled into an integration.

Read each permission’s real reach

Scope names and consent text are clues, not a complete risk assessment. Look up the exact permission in the provider’s current API documentation. Record the following for each item:

Question What to record Why it matters
Which resource? The API object or service, such as files, mail, calendars, users, sites, or roles. A broad service resource can expose more data than the feature appears to need.
Which operations? Read, search, create, modify, delete, share, configure, or administer. Write and destructive operations create consequences beyond viewing data.
Which identity model? Delegated user access or application access without a signed-in user. Application access can continue in the background and may span many users.
What boundary? Selected records, a user’s data, a site or project, a group, or the tenant. The same operation has very different impact at different boundaries.
What consent level? User consent, admin-only consent, or tenant-wide administrator consent. Admin-only prompts often indicate sensitive, powerful, or broad access.

Read-only is not automatically low risk

Read permissions cannot alter a record, but they can expose confidential mail, contracts, source code, health information, customer records, or credentials stored in documents. Ask what the AI service does with retrieved data: where it is processed, who can access the connected account, how long tokens remain valid, and whether the integration’s own controls meet your organization’s policy. The OAuth prompt may not answer those questions, so obtain the provider’s privacy and security explanation through a trusted channel.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Write, delete, and administration deserve extra scrutiny

A feature that creates calendar events may need create permission, but not permission to delete all events. An assistant that drafts documents may need to create or update a file, but not change sharing settings. Role management, mailbox-wide access, site administration, and user impersonation are examples of privileges that can affect an entire organization. Microsoft specifically identifies such tenant-wide capabilities as highly privileged operations requiring careful review.

Google scope sensitivity and verification

For Google APIs, sensitivity and verification requirements vary by the data type and degree of access. Sensitive or restricted scopes may require application verification, subject to exceptions. Check the current classification and verification requirements for the exact endpoint rather than assuming all scopes in one Google service carry the same status. Verification can establish that an app passed a platform process; it does not prove that its requested access is appropriate for your use.

Verify the application and publisher independently

Before approving, confirm the application name, publisher, and domain using information obtained independently from the vendor or your organization. Use a known vendor site, an internal software catalog, a procurement record, or a trusted administrator. Do not validate an app by following only the link in an unsolicited email, chat message, or unexpected document.

  • Check the exact spelling of the publisher and domain for substitutions, extra words, or unusual characters.
  • Confirm that the feature you were promised is listed in the organization’s approved software records or the vendor’s known documentation.
  • Compare the consent screen’s application ID or publisher details with information supplied through the trusted route.
  • Ask who operates the app, where support is provided, and which data-processing terms apply.

Names and domains can be spoofed. Grammar or branding errors are warning signs, but their absence is not proof of legitimacy. Publisher verification on an identity platform is useful evidence about developer identity, yet it does not establish least privilege. Microsoft’s guidance states: “Even if an application does have a verified publisher, it’s still important to review the consent prompt to understand and evaluate the request.”

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Determine who will receive the access

Establish the consent boundary before you click approve. Ask whether the grant applies only to your account, to selected users or groups, or to the whole tenant. Also determine whether the app can use the permission only when a user is present or can continue with application access in the background.

For an organizational request, identify the responsible identity or security administrator and document the intended assignment. If a tenant-wide grant is unnecessary, ask whether the integration supports user consent, group assignment, or a resource-specific permission instead. A narrower boundary is preferable when it still delivers the feature.

Do not treat an admin-only prompt as a final risk score. It can indicate that the API designer considers a permission sensitive or broad, but the exact data and operation still determine the impact. Conversely, a user-consentable scope can still expose sensitive information if granted to an untrusted app.

A step-by-step approval workflow

  1. Describe the use case. Write the feature in plain language, including the data source, expected action, users, and whether processing is on demand or continuous.
  2. Capture the consent details. Record the app name, publisher, domain, permission names, descriptions, account, tenant, and whether the prompt requests administrator consent. Save a screenshot or export according to your organization’s evidence policy.
  3. Look up every exact permission. Open the identity provider’s current API reference. Note the resource, operations, delegated or application model, boundary, and any admin-consent requirement.
  4. Map permission to feature. For each item, write one sentence explaining the required action. Mark anything that enables unrelated data access, write or delete authority, broad sharing, role management, or background access.
  5. Test for a narrower alternative. Ask whether the feature can use read-only, resource-specific, user-level, selected-group, or just-in-time access. Remove unused scopes from the requested set when the integration allows configuration.
  6. Verify identity through a trusted route. Confirm the publisher and domain with your software catalog, known vendor documentation, or identity administrator. Never rely solely on a message that directed you to the consent page.
  7. Classify the consent boundary. Decide whether the grant affects one user, assigned users or groups, or the whole tenant, and whether an active user is required for each operation.
  8. Check data handling. Read the integration’s privacy, retention, training-use, subprocessors, and incident-response terms. Confirm that sending the requested data to the AI service is allowed by your organization and by any contractual or regulatory obligations.
  9. Choose an outcome. Approve only when the owner is verified, the feature is understood, every permission is justified, and the reach matches the need. Otherwise defer for clarification or reject the request.
  10. Record the decision. Document the approver, date, scopes, assignment, business owner, expiration or review date, and conditions such as read-only use or selected-group access.

Use a clear approve, defer, or reject test

Decision Conditions Action
Approve Publisher and domain are verified; the feature is specific; each scope maps to a necessary operation; the consent boundary is proportionate; data handling is acceptable. Grant the narrowest available permissions, assign only the needed users or resources, and record the decision.
Defer A permission, data use, publisher detail, or consent boundary is not clear, but the request may be legitimate. Ask the publisher or identity administrator for an explanation through a trusted channel. Do not click approve while waiting.
Reject The app owner cannot be verified, the request includes unrelated or excessive access, or the organization does not permit the data flow. Decline the request and report suspected consent phishing through the organization’s security process.

Microsoft Learn’s consent-evaluation guidance states: “If you don’t understand a permission that’s being requested, don’t grant consent.” That is a practical stop rule: uncertainty is a reason to investigate, not a reason to accept a broad default.

Compare two integrations that offer the same AI feature

When several integrations perform the same job, compare them on consistent axes instead of choosing by branding or the shortest consent screen.

Comparison axis Questions to ask
Data and operations Which resources are accessed? Does the app read, create, modify, delete, share, or administer them?
Permission model Is access delegated to a user or granted to an application? Is there a read-only option?
Consent reach Can you limit access to one user, selected users or groups, a project, or a site instead of the tenant?
Purpose alignment Does every permission support a named feature, and is it requested when that feature is actually used?
Identity evidence Can you validate the publisher, domain, application identity, and any platform verification signal independently?
Ongoing controls Can administrators audit grants, restrict consent, assign the app, set conditions, and revoke tokens?

These axes are a review framework, not a universal numerical score. The exact meaning of a scope and the organization’s acceptable risk depend on the provider’s API, tenant policy, data classification, and contractual requirements.

What to do when consent is denied or scopes change

A well-designed integration should continue safely when a user or administrator declines a scope. The feature that depends on the denied permission should be disabled or explained, while unrelated features remain available. Google recommends requesting additional scopes in context when the user indicates an intention to use the relevant feature, with an explanation of why the access is needed. A request that demands every sensitive scope at first launch is harder to justify than one that asks at the moment a user selects a feature requiring it.

Scope changes require a fresh review. Compare the new request with the original feature, determine whether the data boundary or operation has expanded, and check whether the vendor still needs old scopes. Google’s policy says unused scopes should be removed from configuration and tokens for scopes no longer used should be revoked. Do not approve an expansion merely because the app was previously trusted.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Review and revoke access after approval

Approval is the beginning of governance, not the end. Maintain an inventory of integrations, owners, granted scopes, assignments, business purpose, and last review date. Revisit an entry when the vendor adds functionality, the business purpose changes, the owner leaves, an app is unused, or the organization changes its data policy.

  • Audit applications and consented permissions routinely for least privilege.
  • Remove assignments for users or groups that no longer need the feature.
  • Revoke tokens and delete grants when an integration is retired or its scope set is reduced.
  • Use tenant consent policies, application assignment, and access reviews where they fit your operating model.
  • Investigate unexpected sign-ins, new service principals, permission additions, or data transfers associated with the app.

Microsoft’s guidance points administrators to application audits, consent policies, and related cloud-app controls as ways to restrict and monitor access. The specific controls and labels vary by platform and tenant configuration, so confirm their current behavior in your administrator documentation before relying on them.

Common mistakes and safer corrections

“It is an AI app, so broad access is expected.”

AI describes how the service processes information, not what it should be authorized to access. Define the feature and apply least privilege to the same extent as any other application.

“The permission name sounds read-only.”

Read access can expose highly confidential data and may cover a much broader resource than the feature needs. Read the API reference for the actual boundary and object types.

Free tools Windows power users keep installed

“A verified publisher means the request is safe.”

Verification helps establish who submitted the application. It does not show that the requested scopes are necessary, that data handling is acceptable, or that tenant-wide consent is appropriate.

“The administrator prompt is just a technical hurdle.”

Admin-only consent can indicate sensitive or broad authority. Identify whether the grant is user-level or tenant-wide and require the responsible administrator to approve it under the organization’s process.

“We approved it once, so future prompts can be accepted.”

Permission additions and feature changes alter the decision. Re-run the mapping and least-privilege review whenever scopes change.

“Denying a scope should break the entire integration.”

The integration should disable only the dependent feature and explain how to request the extra access later if the user chooses that feature. This behavior is a useful signal of a mature consent design.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

A compact checklist for the consent screen

  • Can I state the integration’s feature and the data it needs?
  • For every scope, can I name the resource and operation it enables?
  • Is the permission delegated or application-level?
  • Does it read, create, modify, delete, share, or administer data?
  • Is there a narrower read-only, resource-specific, or user-level alternative?
  • Have I verified the publisher and domain independently?
  • Does consent affect only me, selected users or groups, or the entire tenant?
  • Is background access required, and is it authorized by policy?
  • Are the integration’s retention, training-use, and subprocessors acceptable?
  • Who owns the approval, when will it be reviewed, and how will it be revoked?

If any answer is unknown, defer the approval and obtain an explanation. The goal is not to eliminate every permission; it is to make each grant deliberate, limited, and accountable.
