Ask about one specific behavior, decision, or interaction; explain what useful feedback looks like; listen without arguing; and report back on what you heard and what you will change. Employees are more likely to speak candidly when the request feels bounded, the handling of responses is clear, and past feedback has led to visible action.

Why employees may hold back

Speaking up can feel risky when the person asking controls priorities, performance reviews, opportunities, or job security. Power differences make a broad request such as “Be honest with me” difficult to answer: the employee must guess what you want to know and what consequences might follow.

CIPD’s employee voice factsheet presents employee voice, using Dromey’s definition, as “the ability of employees to express their views, opinions, concerns and suggestions, and for these to influence decisions at work.” The final clause matters. A channel that collects opinions but never affects a decision teaches people that silence is safer or more efficient.

CIPD also reports that a quarter of employees experience high levels of silence on its 2026 employee voice page. That figure is attributed to CIPD’s research and should not be treated as a universal estimate for every country or workplace. It does, however, show why leaders need to design for safety rather than assume an open-door policy is enough.

Gallup reported in 2019 that 26% of employees said the feedback they received improved their work. This is the figure in that Gallup article, not a current universal benchmark. Feedback quality depends on the conversation and the response that follows, not merely on how often a manager asks a question.

Prepare a request employees can answer

Choose a narrow subject

Name the event, decision, or behavior and the time frame. A focused request gives the employee a manageable starting point and reduces the chance that the conversation becomes a vague judgment about your personality or the entire culture.

For example: “I’d like your feedback on how I handled the project handoff. What helped, and what should I change next time?” This wording identifies the interaction, asks for both a strength and an improvement, and invites an example.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

State what kind of input will help

Tell the employee whether you want an observed example, the impact on their work, an alternative approach, or all three. You can say, “Please describe what you observed, how it affected your work, and what you would prefer me to do in a similar situation.”

Do not ask an employee to diagnose every cultural problem at once. If the issue is broad, break it into questions about a particular process, meeting, policy, or decision. A bounded question is easier to answer honestly and easier for you to act on.

Explain the purpose and next step

Say why you are asking and how you will use the answer. For instance: “I am reviewing our weekly planning meetings. I will look for changes I can make before next month’s cycle and will share the themes with the team.” A clear purpose distinguishes a genuine request from a request made only to appear receptive.

Describe confidentiality accurately

Tell the employee who will see the response, whether notes will identify them, and whether you may need to escalate a safety, legal, or policy concern. Never promise anonymity unless the collection process can actually provide it. “This is a private one-to-one conversation, and I will not quote you by name when I share themes” is different from “No one will know you said this.”

If you use a survey, explain whether administrators can see identifiable responses, whether results are aggregated, how small groups are protected, how free-text comments are handled, and when employees will hear the results. Privacy depends on the actual process and on employees’ trust in that process.

Run the conversation step by step

  1. Open with the topic and purpose. Say what you want to learn, why it matters, and how long the conversation will take. Example: “I want to improve how I communicate changes. Could we spend 20 minutes on one recent example and what would have worked better?”
  2. Ask an open, specific question. Use a prompt that permits a positive, negative, or mixed answer: “When did my communication help, and when did it create confusion?”
  3. Leave space after asking. Do not fill the pause with explanations. A short silence gives the employee time to choose precise words.
  4. Request an example. Ask, “Could you share an example?” Then establish the sequence: what happened, what the employee needed, and what effect the interaction had.
  5. Explore a better alternative. Ask, “What would have worked better?” or “What should I do differently next time?” This turns criticism into a possible change without requiring the employee to design a complete solution.
  6. Reflect what you heard. Summarize neutrally: “I heard that the late change in priorities made it hard to plan, and that an earlier written update would have helped.” Invite correction before moving on.
  7. Thank the employee without debating. Say, “Thank you for telling me; I can see why that was frustrating.” You can verify facts later, but arguing about the employee’s perception in the moment signals that candor is unwelcome.
  8. Agree on a follow-up. State what you will do, what you cannot change, and when you will update them. Put the commitment on your calendar and return when promised.

Questions that produce useful detail

  • “What is one thing I could do differently to make your work easier?”
  • “When did my communication help, and when did it create confusion?”
  • “Is there a decision or process where you think I am missing important context?”
  • “What would make it easier for you to raise a concern early?”
  • “What should I keep doing, stop doing, or change?”
  • “What happened from your point of view, and what impact did it have?”
  • “If the same situation occurred next week, what would you want me to do?”

These are practical prompts, not validated survey items. Select one or two that match the conversation rather than firing a long list at the employee. Avoid leading questions such as “You did not think that decision was unfair, did you?” and avoid demanding a verdict on your character.

Choose the right feedback channel

Use the channel that matches the sensitivity of the issue, the size of the group, and the action you can take. A single initiative rarely provides enough employee voice; combining channels can give you both context and broader pattern recognition.

Channel Best use What it enables Main risk to manage Privacy and follow-through questions
One-to-one conversation Personal experiences, sensitive incidents, and feedback that needs context Immediate follow-up, clarification, and discussion of a specific change The power imbalance may make the employee cautious Who will see notes? What information must be escalated? When will you report back?
Team discussion Shared processes, meeting practices, and issues that affect the group People can build on one another’s examples and shape a collective improvement Employees may self-censor in front of peers or a senior leader Can people offer input privately afterward? How will individual comments be separated from team themes?
Formal survey Structured input across a larger workforce or repeated measurement of defined topics Comparable questions and a broader set of responses Low trust, unclear anonymity, or no visible action can reduce participation and candor Who can identify responses? Are small groups protected? How are comments reported? When will findings and next steps be shared?

Use surveys without creating false anonymity

Explain the reporting design

Before launching a survey, tell employees whether responses are identifiable, aggregated, or both. Explain access for administrators, managers, and any outside processor. Describe what happens to free-text comments, because a distinctive comment can identify its author even when numerical results are grouped.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Gallup states that its own employee survey responses are reported at workgroup and company levels rather than as individual responses. That is a provider-specific practice, not an industry-wide guarantee and not a basis for describing another survey as anonymous.

Protect small groups and sensitive comments

Small teams can be recognizable from role, timing, or writing style even when results are technically aggregated. Set a clear rule for when a group is large enough to report, suppress results that could identify one person, and review comments for identifying details before wider circulation. Tell employees what threshold and review process you use; do not imply that every aggregation method offers the same protection.

Close the survey loop

Share when the survey closes, when employees will receive themes, which decisions are in scope, and what cannot be changed. After analysis, publish the main findings, acknowledge uncertainty or conflicting views, assign owners to actions, and set a date for an update. Gallup’s guidance is explicit: “The survey itself does not improve performance or culture. What matters is how leaders interpret the results and what they do in response.”

Listen when the feedback is difficult

Separate intent from impact

You may have intended to be clear, supportive, or efficient while the employee experienced confusion, exclusion, or pressure. A useful first response is: “That was not my intention, but I understand the impact you are describing.” This acknowledges the experience without agreeing to facts you have not checked.

Ask for specifics, not a defense

If the comment is broad, ask for one situation: “Which meeting or message best illustrates that?” Clarify what the employee needed and what observable change would help. Do not cross-examine the person for proof or recruit them into an argument about whether their interpretation is correct.

Identify issues that need a separate process

Allegations involving harassment, discrimination, retaliation, threats, safety, fraud, or other policy breaches may require a formal reporting route. Explain that you will protect privacy as far as the process allows, document the concern accurately, and involve the appropriate function rather than promising an informal resolution.

Respond to praise with the same care

Positive feedback can reveal a practice worth repeating. Ask what specifically helped and how to make it consistent. “I liked your support” becomes actionable when you learn which behavior—early context, a quick decision, or a private check-in—made the difference.

Turn feedback into visible action

  1. Record the theme and evidence. Note the event, impact, and requested change without attaching unnecessary personal details.
  2. Classify the response. Mark it as an individual coaching issue, a team-process change, a policy question, or a concern requiring escalation.
  3. Choose a realistic commitment. Define the behavior, owner, and deadline. If you cannot make the requested change, explain the constraint and offer the nearest workable alternative.
  4. Communicate what you heard. Share themes in the same channel you used to collect them, while protecting identities and sensitive details.
  5. Make the change observable. Change the meeting agenda, decision log, handoff timing, or communication format so employees can see the response in practice.
  6. Check back. Ask whether the change helped and what still needs adjustment. A follow-up is a new feedback opportunity, not a request for praise.

Common mistakes and how to fix them

  • Asking for “honesty” with no subject. Replace the vague request with a named behavior, event, and time frame.
  • Promising anonymity you cannot deliver. Describe actual access, aggregation, and escalation rules; use “confidential” only when it accurately describes the process.
  • Explaining your intentions before hearing the answer. Ask, listen, and reflect first. Context can come after the employee has finished.
  • Collecting comments without decisions. Publish themes, owners, deadlines, and constraints so participation has a visible purpose.
  • Using only one channel. Pair private conversations with team discussion or structured measurement when the issue affects different groups or requires both depth and breadth.
  • Making the employee solve the whole problem. Ask for an example and a preferred change, then take responsibility for designing and testing the response.
  • Treating every criticism as a personal verdict. Look for the behavior and impact that can change; acknowledge the employee’s experience without debating it.

A practical 30-day feedback routine

Week 1: Set the scope

Choose one leadership behavior or process, write two open prompts, decide what information you can keep private, and define the follow-up date. Tell employees why the topic matters.

Week 3: Analyze and decide

Group responses by observed behavior, impact, and suggested change. Separate recurring process issues from isolated incidents and escalate concerns that belong in a formal procedure. Select a small number of changes you can actually deliver.

Week 4: Report back and test

Share what you heard, what you will change, what you will not change and why, and when employees will see an update. Test the new behavior or process, then ask whether it improved the original problem.

What honest feedback looks like in practice

A strong request is specific: “In yesterday’s handoff, I changed the priority without explaining the reason. What effect did that have, and what should I do next time?” A strong response from the leader is equally specific: “You needed the reason and the new deadline before reallocating your work. I will post the rationale and confirm impacts before changing priorities. I will check back after the next handoff.”

The employee does not have to agree with every decision for the process to work. They need to know that their account was heard, that confidentiality was described truthfully, and that the leader will make a good-faith decision and return with the result. That combination—bounded questions, careful listening, accurate privacy expectations, and visible follow-through—is what makes candid feedback more likely and more useful.
