The safest way to adapt a video game is not to reproduce every mission. Preserve the property’s emotional identity—its characters, world, tone, central promise and the feeling of inhabiting it—then redesign the interactive parts so they create a satisfying screen story. Every change should pass two tests: does it carry forward what makes this particular game meaningful, and does it improve the movie’s stakes, causality or dramatic shape?
That may lead to a selective retelling, a new story in the game’s world, or a hybrid. Fidelity is measured by what audiences recognize and feel, not by how many cut-scenes or mechanics appear unchanged.
Start with what fans are actually attached to
Before writing a logline, identify the source’s non-negotiable appeal. Fans of a game may be attached to a plot, but they may instead be attached to a relationship, a moral dilemma, a distinctive world, a comic tone, a fantasy of mastery or the feeling of belonging to a community. Treat the title as a specific work rather than assuming that every game earns loyalty in the same way.
A peer-reviewed ScienceDirect study of audiences for two game-to-film franchises identified five reported motivations for watching: entertainment, an expanded experience, personal fan development, community or franchise legitimization, and a connection with the film itself. The study’s surfaced abstract does not name the franchises or give sample sizes, so its themes should guide questions rather than be generalized to every game audience.

Write a one-sentence emotional promise
Complete this sentence: “People return to this game because it lets them feel or understand ______.” Possible answers include protecting a vulnerable companion, surviving in a hostile frontier, outsmarting an institution, building a found family or becoming competent through repeated failure. The answer is more useful than a list of weapons, levels or collectible types.
Map the elements fans would notice first
- Central relationships: Who must trust, betray, protect, forgive or outgrow whom?
- Emotional movement: What changes inside the protagonist, and what does that change cost?
- World identity: Which social rules, visual motifs, technologies, creatures, locations or historical details make this world unmistakable?
- Tone: Is the pleasure tense, melancholic, comic, abrasive, contemplative, spectacular or some combination?
- Player fantasy: What does the player get to do repeatedly that feels meaningful—investigate, improvise, command, explore, build, negotiate or survive?
- Recognition points: Which characters, images, lines, objects or rituals would feel like a genuine connection rather than a name-check?
This diagnosis becomes the adaptation’s protection brief. It also tells you what can change. A story-led game may require a recognizable protagonist arc; a world-led or systems-led game may support a new plot if the world’s rules and emotional promise remain intact.
Separate meaning from mechanics
Interactive sequences do several jobs at once: they reveal information, test a skill, let the player choose a risk, create rhythm and make the player feel responsible. A film cannot simply show a character performing the same input for two hours. Translate the function, not the button presses.
Use a translation worksheet

The test is not whether the scene resembles a level. It is whether a viewer experiences a related revelation, pressure or emotional turn without having to play the game.
Convert agency into visible choice
Players supply attention and decision-making that a screenplay must supply through character intention. Give the protagonist a goal in each sequence, let an opposing force make the goal difficult, and make the choice alter the next beat. If a game lets players choose between stealth and confrontation, the film might force a character to decide whether protecting a companion is worth exposing a community. The surface action changes; the underlying value conflict survives.
Choose the adaptation mode deliberately
There is no universal rule that a movie must retell the game’s campaign. Decide whether the strongest appeal lies in a particular plot or in the world and its possibilities.

The British Film Institute’s discussion of Fallout describes a fresh story inside an authentic recreation of the game world. That is an adaptation strategy, not an evasion of the source. By contrast, Sony Interactive Entertainment’s account of adapting The Last of Us describes deciding what to omit and what to add, including opportunities to deepen side characters. State the choice in the pitch: “We are protecting X, and this format lets us do Y.”

A viewer who has never touched the game should understand the immediate stakes, the rules that matter and why the characters make their choices. Familiarity can add pleasure, but it cannot substitute for setup.

Establish the minimum viable context
- Define the ordinary world. Show what the protagonist wants before the main disruption, not just a montage of lore.
- Name the active problem. Give the audience a concrete threat, deadline or impossible choice.
- Explain only operative rules. Introduce a world rule when it changes what a character can do or risk.
- Attach exposition to conflict. Let information arrive through an argument, transaction, investigation or failed plan.
- Pay off setup. A detail that receives screen time should alter a later decision, reveal character or change the viewer’s understanding.
Fans can fill in gaps from memory, but newcomers cannot. Conversely, explaining every faction and historical event can drain the film of momentum. Include context at the point where the protagonist needs it.
Give the feature its own shape
Games can pause for inventory, detour into optional quests or sustain tension through dozens of hours. A feature usually needs a visible progression: an inciting disruption, a commitment that closes off retreat, escalating complications, a crisis that forces a value choice and an ending that answers the central emotional question. The exact structure may vary; the requirement is cause and effect. One event should make the next event more difficult or more necessary.
Protect character identity while allowing change
Fans often recognize a character through a pattern of choices rather than a costume or catchphrase. Preserve the traits that create that pattern, then decide what the movie must reveal or compress.

- Want: the immediate objective the character can pursue on screen.
- Need: the emotional truth the character resists.
- Boundary: the action the character believes they will never take.
- Relationship pressure: the person or group that makes the boundary unstable.
- Recognition signal: a behavior, worldview, rhythm or visual detail that feels true to the game.
Do not preserve a personality trait if the screenplay never gives it a situation in which it matters. If a game character’s humor masks fear, create a scene where the joke protects them and then fails. If a companion’s loyalty is central, make the loyalty produce a sacrifice rather than merely having the character state it.
Combine or remove characters only with a function in mind
Feature length may require merging side characters, changing chronology or removing missions. For each cut, identify the dramatic function being lost: exposition, opposition, intimacy, comic relief, moral challenge or a turning point. Transfer that function to another scene or character. A change is accountable when it improves causality, clarifies motivation, creates a feature-length arc or translates an interaction that cannot appear on screen.
Make the world feel inhabited, not decorated
Production design can reproduce a recognizable location, but recognition becomes meaningful only when the world constrains behavior. Show who controls resources, what technology costs, which customs survive, what ordinary people fear and how the protagonist’s choices fit or violate those rules.
Use a world-bible hierarchy
- Immutable rules: facts that define the setting’s identity or make the central conflict possible.
- Flexible history: background that can be compressed or rearranged if the emotional and causal logic remains intact.
- Optional texture: references, objects and easter eggs that reward fans only after the scene works without them.
Put a rule under pressure early. If a faction’s law matters, show someone paying a price for breaking it. If a technology is iconic, demonstrate its social consequence rather than displaying it as a prop.

Keep a change log during outlining and revisions. It prevents accidental drift and gives collaborators a shared language for disagreements.

A change that exists only to borrow a title, character name or visual reference is a warning sign. Reproducing every event is also not automatically faithful if the result has no independent rhythm or arc.
Serve players and newcomers in the same scenes
Fan service works when it is dramatic. Let a familiar object reveal a character’s history, let a known location force a difficult choice, or let a recurring line acquire a new meaning after the protagonist changes. Avoid stopping the film so characters can explain an easter egg.
Use a two-pass clarity test for every sequence:
- Newcomer pass: Can someone identify the goal, obstacle, relationship and immediate consequence?
- Fan pass: Does the scene recognize a meaningful element of the game’s identity, and does that recognition affect the drama?
The balance matters because audience expectations pull in both directions. An Arts Management and Technology Laboratory discussion describes pressure to remain faithful to existing fans while also reaching people beyond the game audience. A movie that requires prior play becomes an extended cut-scene; a movie that hides every source-specific quality could have been made without the game.

A practical development workflow
- Interview the rights holder and representative fans. Ask what they would protect, what they would willingly change and which moments feel emotionally irreplaceable. Treat answers as hypotheses, not a vote on every scene.
- Write the protection brief. Limit it to the source’s emotional promise, essential relationships, world rules, tone and recognition points.
- Select the adaptation mode. Choose retelling, selective retelling, new-world story or hybrid; record what the choice protects and enables.
- Create a beat map. For every major game sequence, record its player-facing function, emotional turn and proposed screen equivalent.
- Draft a newcomer-first outline. Remove references that do not clarify stakes, character or world. Add the minimum context needed for an uninitiated viewer.
- Run the change log. Defend every omission, addition, merger and reorder by its dramatic purpose.
- Test for recognition without spoilers. Ask players whether the emotional logic feels authentic, not merely whether every favorite scene appears.
- Revise for film rhythm. Replace traversal, grinding and repeated attempts with escalating choices, consequences and visual transitions.
- Audit the ending. The climax should resolve the movie’s central question, not simply recreate the game’s final boss encounter.
Common failure modes and fixes
The cut-scene compilation
Symptom: The protagonist moves from location to location while plot information arrives in dialogue, and action scenes feel interchangeable.
Fix: Give each sequence a choice that changes the next one. Remove travel and combat that do not alter a relationship, plan or cost.
The lore lecture
Symptom: Characters explain factions, timelines and terminology before the viewer knows why any of it matters.
Fix: Delay nonessential history. Introduce a rule through a consequence and let the audience learn alongside a character with a specific objective.

Fix: Revisit the emotional promise and character boundaries. Replace surface references with decisions that express the source’s values.
The hostile rewrite
Symptom: The movie treats knowledge of the game as a problem and removes distinctive elements without replacing their function.
Fix: Preserve meaningful recognition points, explain changes openly in the creative team and ensure each departure buys clarity, depth or a stronger arc.
The insider-only screenplay
Symptom: The plot assumes players know who everyone is, why a location matters and which rules apply.
Fix: Apply the newcomer pass scene by scene. Context should arrive through action, not a glossary.
The market-driven formula
Symptom: The adaptation copies a supposed success pattern without identifying what this property uniquely offers.
Fix: Treat commercial data as context, not a creative guarantee. Different game audiences can respond to different kinds of stories.
Evaluate choices on five decision axes
Use these questions in story meetings. They are a decision framework, not a numerical scorecard.

- Source fidelity: Does the choice preserve distinctive story, characters, world and emotional logic?
- Screen-story coherence: Are stakes, causality and the arc understandable without gameplay experience?
- Fan recognition: Does the audience receive a meaningful connection rather than a superficial reference?
- Accessibility: Can a first-time viewer follow the conflict and care about the characters?
- Creative opportunity: Does the change reveal something that film can express more effectively, such as a side character’s interior life or a new perspective on the world?
If a proposed change scores well on only recognition, it is probably fan service. If it scores well only on accessibility, it may be an unrelated story wearing the game’s branding. Keep revising until the choice serves the source and the movie at the same time.
What audience figures can—and cannot—tell you
MIDiA Research reported an international consumer survey of 9,019 people conducted in the fourth quarter of 2024 across the United States, United Kingdom, Australia, Canada, Germany, France, Sweden, South Korea and Brazil. The listed national samples add to 9,019; that should not be presented as a representative global census. The figure can indicate broad interest in game-related entertainment, but it does not identify a creative formula.
An Arts Management and Technology Laboratory article published in 2026 attributed a different statistic to National Research Group’s 2024 work: 77% of gamers reportedly considered it essential that an adaptation’s writer and director genuinely love the source material. The underlying NRG report and methodology were not directly available in the cited discussion, so treat the percentage as secondary reporting rather than a definitive industry measurement.
Sensor Tower’s summary of game-linked movies and television describes different patterns in game activity and revenue around The Last of Us. Those are separate outcomes: engagement or sales do not prove that fidelity caused a result, and they do not tell a writer which scene to keep. Use performance data to understand audience attention, never as a substitute for diagnosing the property’s appeal.
Lessons from documented adaptation practice
Selective transformation in The Last of Us
Sony’s PlayStation Productions material describes adaptation as deciding what to leave out and what to add, with room to deepen side characters. The practical lesson is not that every adaptation should copy that show’s choices. It is that omission can be faithful when the screenplay preserves the relationship, pressure or emotional turn that made the game matter.
A new story in Fallout’s world
The BFI’s account presents Fallout as a fresh story within a recreation of the game world. That model fits a property whose setting, tone and rules can generate many protagonists. The new plot still has to feel governed by the world’s history and contradictions; otherwise it is only a generic post-apocalyptic story with familiar decoration.
The heart of the property
In a 2022 Sony Group interview about the Uncharted film, PlayStation Productions head Asad Qizilbash said, “At the heart of any great game, film or tv show, there is a compelling story with rich characters.” He also described the goal as finding “the heart of what makes each of its game IP resonate and connect with millions of gamers, and transfer that faithfully into the world of film.” These are studio-executive perspectives, not independent proof of what guarantees success, but they state the central craft problem clearly: transfer the source’s connection, not its control scheme.
