Give an AI agent only the tools, data, credentials and action authority its assigned workflow requires. Check the requesting user’s rights every time the agent reads or changes data, isolate tool execution, require approval for high-impact actions and log enough context to reconstruct what happened. A prompt telling an agent to “be careful” is not a security boundary; authorization must be enforced by the surrounding application and policy layer.
What permission scoping means for an AI agent
Permission scoping is the practice of limiting an agent’s effective authority to a defined job. The scope covers more than a list of API tools. It includes the records and files the agent can see, the operations each tool permits, the identity and credentials used to call those tools, the systems reachable by the execution environment, and the approvals required before an external effect occurs.
An agent that summarizes one customer account may need read access to a small set of account fields. It does not automatically need access to every customer, the ability to edit account data, or credentials that can change billing settings. Treating “access to the CRM” as one permission is too broad to be useful. Scope each tool, resource and operation separately.

There is no universal permission template. A narrow workflow with read-only access can be substantially safer than a general-purpose agent with many connectors, but the correct boundary depends on what the workflow must accomplish and what could happen if a call is wrong or malicious. Every extra capability increases the surface that other controls must defend.

Define the job before granting access
Write the workflow in observable steps
Describe the agent’s job as a sequence of inputs, decisions and effects. Identify which information it must retrieve, which transformations it performs and where it is allowed to write. If a step cannot be explained in operational terms, its permission should not be granted yet.
- Inputs: Who starts the run, what request is received and which documents or records may be supplied?
- Data: Which fields, files, queues or environments are required, and which sensitivity tiers are out of scope?
- Operations: Is the agent searching, calculating, creating, editing, deleting, sending or changing configuration?
- Boundaries: Which tenants, projects, accounts, repositories, network endpoints and time windows are permitted?
- Completion: What evidence proves the task is finished without granting a broader standing privilege?
Turn those answers into an allow-list. Do not begin with a wildcard such as “all files” or “all API methods” and hope to narrow it later.
Use separate agents or trust levels when jobs differ
Materially different workflows should not share one unrestricted identity. A reporting agent, a customer-support agent and an infrastructure-change agent have different data and action requirements. Separate identities, credentials and tool sets make those differences enforceable and make an audit easier to interpret. If one process needs write access, do not give that authority to every process that happens to use the same model.
Build a permission matrix instead of a single role
A matrix forces you to distinguish observation from action and to name the resource boundary. The following pattern is an example of how to document a workflow; adapt the rows to your systems rather than copying them as a universal role.
| Capability | Default scope | When to grant it | Required control |
|---|---|---|---|
| Read a record or document | Specific tenant, project, account or collection | Only when the workflow needs the information | Authorize the current user and resource at request time |
| Search or summarize | Read-only fields and approved indexes | For analysis, triage or reporting | Filter results before they reach the model; log the query context |
| Create or update a record | Named record types and fields | When the task has a defined write outcome | Validate fields and apply an approval rule for consequential changes |
| Send a message or publish content | Approved channels and recipients | Only for a workflow that explicitly communicates externally | Show the final payload and require confirmation when impact is material |
| Delete or overwrite | Denied by default | Only when deletion is essential and recovery is understood | Human approval, retention or rollback controls, and a complete audit record |
| Change permissions or infrastructure | Denied to ordinary task agents | Only in a controlled change-management workflow | Explicit approval, segregation of duties and an independent policy check |
| Spend money or commit a contract | Denied unless specifically designed for it | When financial authority is part of the business process | Amount, vendor and destination limits plus confirmation before execution |
For each row, record the exact resources and operations rather than a product name. “Read customer data” should become a list of permitted fields, accounts or query predicates. “Use deployment tools” should identify the environments and commands, not merely the tool family.

Enforce the requesting user’s rights at the data boundary
Do not let a broad connector account decide what the user may see
A connector may authenticate with a service account that can read far more data than any individual requester. If the agent retrieves through that account and relies on its own reasoning to hide unrelated records, a prompt injection, implementation error or ambiguous request can cross user or sensitivity boundaries.
Authorize every retrieval against the current requesting identity and the specific resource. Apply tenant, project, record and field filters in the connector or policy layer, before data is returned to the agent. Re-check authorization when the agent follows a link, performs a second query or changes the target resource; rights can differ from one request to the next.

Outbyte PC Repair FREEClear out junk files and repair common Windows errorsFree Scan →Outbyte Driver Updater FREEScan for outdated or missing drivers - takes under a minuteDriver Scan →Carry identity and purpose through delegated work
When one agent delegates a task to another, pass a reduced scope, not the delegating agent’s entire context. The delegated identity should identify who initiated the work, what purpose was declared and which resources and operations are allowed. Reject unknown or unauthorized delegators. Separate credentials for distinct agents prevent a delegated process from silently inheriting unrelated authority.
Log data-access operations with the originating user, agent identity, connector, resource, query or action, and authorization result. This makes it possible to investigate both an unauthorized attempt and an apparently successful request that returned too much data.
Separate observation from action and classify reversibility
Read-only search, monitoring and summarization usually have a smaller immediate impact than editing records, sending messages, deleting files, spending money or changing infrastructure. They should therefore use different permissions and different approval paths. A reporting agent should not receive write access to the configuration or permission systems it reports on.

| Action class | Typical examples | Policy treatment |
|---|---|---|
| Observation | Search, classify, summarize, monitor | Permit within the user’s data scope; preserve query and result logs |
| Reversible change | Create a draft, add a noncritical tag, open a work item | Limit fields and destinations; make rollback or cancellation explicit |
| Externally visible change | Send a customer message, publish content, alter a shared record | Require a review or confirmation appropriate to the impact |
| Destructive or difficult-to-reverse change | Delete data, rotate access, deploy infrastructure, spend funds | Block by default; require explicit approval and change records |
Define reversibility as a property of each operation in policy. Do not ask the model to decide at runtime whether something is “probably safe.” The execution layer should know which operations require confirmation, which approver is acceptable and whether the request has already been approved.

The model can propose an action, but an independent component should verify scope, user rights, parameter constraints and approval state immediately before execution. This protects against a model that misunderstands a request and against untrusted content that tries to redirect the agent.
- Present the exact target, fields, amount, recipients or commands that will be used.
- Require an approval token tied to that specific action, resource and requester; do not accept a generic “approved” flag.
- Expire approvals when the target, parameters, user or policy context changes.
- Use segregation of duties for security-sensitive permission and infrastructure changes, so the agent or requester cannot approve its own privilege escalation.
- Fail closed when authorization, approval or policy evaluation is unavailable.
A safety instruction in a system prompt can support good behavior, but it cannot replace these checks. Authorization must remain effective even if the model follows malicious instructions in a document or produces an unexpected tool call.
Constrain the tool runtime
Validate every tool call
Validate types, lengths, formats, allowed values and relationships between parameters before a tool runs. Apply allow-lists for resource identifiers, commands, file paths, network destinations and recipients. Reject unknown fields rather than passing them through to an underlying API. Validate again after the model has filled a template; a syntactically valid value can still be outside the permitted resource set.
Isolate execution
Run tools in a sandbox or isolated container with only the filesystem, network endpoints and processes required for the workflow. Use a low-privilege process identity and avoid placing production credentials in the environment. A narrow tool can still become dangerous if it runs with host access or can reach unrelated services.

Log inputs and outputs
Record the exact tool name, version or endpoint, parameters, caller, agent identity, policy decision, approval reference, start and finish times, result and error. Protect logs from alteration and restrict who can read sensitive payloads. Alert on repeated authorization failures, unusual delegation, attempts to access another user’s records and calls outside the normal workflow.
Use a runtime policy layer for consistent enforcement
Policy should be declarative and inspectable wherever practical, rather than scattered through prompts and application code. The OWASP GenAI Security Project’s Agent Control Standard, published September 1, 2026, describes agent platforms with middleware hooks for policies enforced at runtime. Its emphasis on inspectability and traceability supports a layer that can see what an agent is, what it may access, what it is attempting and why before a tool executes.
In practice, place checks at the point where the agent requests data or invokes a tool. The policy layer should receive the originating identity, agent identity, delegated scope, resource, operation, parameters and approval state. It should return an allow, deny or approval-required decision and record the reason. This architecture prevents a model change from silently changing your authorization boundary.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Test the boundary, not just the happy path
Permission reviews that exercise only intended requests miss the failures that matter most. Test the agent interface with adversarial and cross-boundary cases before production and after material changes.
- Cross-user retrieval: Ask for another user’s record by identifier, name, link and indirect description. Confirm that the connector denies it and that no sensitive fields leak through summaries or error messages.
- Out-of-task tools: Request a tool that is not needed for the workflow. The agent should not see the tool or the policy layer should deny the call.
- Untrusted instructions: Place an instruction in an uploaded document or retrieved page that attempts to change the task, reveal secrets or call a privileged tool. Verify that content is treated as data, not authority.
- Protected writes: Attempt a deletion, external message, permission change or infrastructure action without the required approval. Confirm that no side effect occurs.
- Parameter abuse: Try oversized values, unexpected encodings, path traversal, unauthorized destinations and identifiers from another tenant. Check that validation rejects them before execution.
- Delegation abuse: Use an unknown delegator or request a delegated agent to exceed its reduced scope. Confirm rejection and an auditable event.
Review the results with the same logs an incident responder would use. Verify that each event identifies the originating user, agent, tool, resource, decision and outcome. Re-run the tests after adding a connector, changing a prompt, expanding a tool schema or modifying an approval rule.

Choose between a narrow and a broad agent deliberately
| Design choice | Strength | Security cost | Use when |
|---|---|---|---|
| Tightly scoped, single-workflow agent | Small tool and data surface; simpler approvals and audits | May require more orchestration or separate agents for adjacent tasks | The workflow is stable and its required capabilities are well defined |
| Broader general-purpose agent | Can handle varied requests with less routing | More connectors, identities, data boundaries and failure modes to govern | There is a strong business need for flexibility and mature runtime controls exist |
Compare designs on five questions: does every additional tool materially help the workflow; are requests authorized as the current user; which operations create external or irreversible effects; what can the runtime reach; and can an auditor reconstruct identity, delegation, scope and approval? If the broad design cannot answer those questions precisely, narrow the design.
Common mistakes and their fixes
Wildcard tools and broad service accounts
Failure: A compromised or misdirected agent turns one local mistake into cross-system or cross-user access. Fix: Replace wildcards with per-tool, per-resource and per-operation allow-lists, and use separate low-privilege identities.
Authorization only at startup
Failure: The user’s rights change, or a later query targets a different resource. Fix: Reauthorize each retrieval and action at the data or execution boundary.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
Relying on model behavior
Failure: A prompt, retrieved document or model error bypasses an informal rule. Fix: Enforce scope, validation and approvals in policy and execution components outside the model.
Approval accumulation
Failure: A convenience grant remains in an allow-list after the original task ends. Fix: Set an owner and expiration for sensitive grants, review them regularly and remove unused entries.
Uncontained execution
Failure: A tool can reach the host, production credentials or unrelated network services. Fix: Isolate the runtime, reduce process privileges and make network and filesystem access explicit.
Agent-controlled privilege changes
Failure: The same workflow that requests a permission change can approve or apply it. Fix: Route security and infrastructure changes through change management, independent approval and segregation of duties.

A practical implementation checklist
- Document the workflow, requester, data classes, resources and required operations.
- Create a distinct agent identity and credential set for each materially different trust level.
- Grant the minimum tools, fields, records, environments and network destinations.
- Separate read, create, update, delete, external-send, financial and privilege-changing operations.
- Authorize every data request and action as the current user and resource, including delegated work.
- Validate tool parameters before execution and run tools in an isolated, low-privilege environment.
- Classify reversibility and require independent approval for high-impact or difficult-to-reverse actions.
- Log originating identity, agent, delegated scope, tool, exact inputs, outputs, policy decision and approval.
- Test cross-user access, prompt injection through untrusted content, out-of-task tools and protected writes.
- Audit grants, allow-lists and delegated credentials on a recurring schedule; remove convenience access that no longer has an owner.
The decision rule
Start with the smallest useful authority and expand only when a documented workflow proves the need. Keep user authorization at the point of data access and action, put approval and validation outside the model, contain the runtime and make every decision traceable. A capable agent is not one that can reach everything; it is one that can complete its assigned job without acquiring authority the job never required.
