Use a quarterly, focused review for strategic or business-critical software vendors; review other active vendors formally at least once a year; and schedule an interim review whenever a material change could affect your plans. Keep lighter monitoring running between meetings. This is a risk-based governance pattern, not a universal rule set by a standards body. The right interval depends on business criticality, dependency, product change, lifecycle exposure, security, commercial risk and how difficult it would be to change suppliers.
Why there is no single “correct” interval
A roadmap review is useful only when it changes a decision: whether to continue investing, upgrade, redesign an integration, renegotiate a contract, or prepare an alternative. A supplier with a fast-changing product and a central role in your operations can make a six-month-old roadmap unsafe to rely on. A low-dependency application with stable releases may not justify a quarterly executive meeting.
Available guidance points to risk-based oversight rather than one mandatory roadmap-only schedule:

Its health checks include financial stability, acquisition status, roadmap alignment, commercial-model stability and support quality.
- A public Gartner abstract dated 4 August 2025 recommends a specialized vendor business review process for IT vendor management leaders instead of treating the subject as an ordinary quarterly business review. The abstract confirms a focused format and follow-up actions, but the detailed, paid toolkit does not publish a universal interval or complete agenda.
- UK Government supplier-management guidance says sourcing plans, IT strategy and associated roadmaps should be informed by suppliers’ product and service plans. It also connects supplier oversight to supported software versions, future legacy risk, contract changes and exit planning.
Those sources address different parts of supplier governance, so the quarterly recommendation for critical vendors is a practical synthesis. It should be adjusted when your risk or the supplier’s direction changes.

Recommended cadence by vendor tier
| Vendor situation | Formal roadmap cadence | Between formal reviews | Typical decisions |
|---|---|---|---|
| Strategic, business-critical or highly dependent supplier | Focused quarterly vendor business review | Track release notes, incidents, support trends, commitments and supplier notices | Architecture changes, lifecycle work, risk treatment, investment and contract actions |
| Other active software vendor | At least an annual roadmap and vendor-health assessment | Routine monitoring of releases, incidents and communications | Continue, remediate gaps, adjust integrations or add safeguards |
| Vendor affected by a material trigger | Interim assessment as soon as the change is understood; do not wait for the next annual or quarterly slot | Increase monitoring until risk and actions are clear | Re-plan, renegotiate, accelerate migration or activate contingency plans |
| Supplier approaching renewal or a sourcing decision | Complete a roadmap and health review early enough to influence the decision | Maintain a dated action plan for contract, migration and exit options | Renew, amend, compete, replace or extend temporarily |
“Quarterly” here means a focused review of the vendor’s direction and your exposure, not a ceremonial slide presentation. If a critical supplier has little product change, the meeting can be shorter; if its roadmap is moving quickly, the agenda should become more technical and more frequent between formal sessions.
Events that justify an interim review
Schedule an assessment when any of these events could alter your architecture, risk profile, budget or exit options:
- Acquisition, merger or consolidation: ownership changes can affect investment priorities, product overlap, support structures and data handling.
- Major product-direction change: a capability you depend on is delayed, removed, replaced or moved to a different commercial tier.
- End-of-life or support change: a version, module, integration or hosting option is approaching retirement, or security updates will stop.
- Significant service or security incident: examine whether the event exposes a systemic weakness, changes your tolerance or requires architectural mitigation.
- Material pricing or commercial-model change: usage-based billing, minimum commitments, licensing metrics or contract terms may make the current design uneconomic.
- Support deterioration: unresolved tickets, slower response, loss of specialist staff or repeated service-level misses suggest that the supplier’s ability to deliver has changed.
- Financial or operational warning signs: public distress, restructuring, sudden hiring freezes or other credible signals warrant a health check before you commit further.
- Your own strategic change: a merger, data-residency requirement, new regulation, platform standard or business process can make a previously suitable roadmap misaligned.
Record the trigger, the date you learned of it, the affected services, the decision deadline and the owner for the interim assessment. A trigger review can conclude that no change is needed, but that conclusion should be documented.
How to decide which vendors are “critical”
Do not classify vendors by annual spend alone. Score each supplier against the factors that determine how costly or dangerous roadmap drift would be. The following five-point worksheet is a practical internal method, not a published industry standard.

- Business dependency: rate how many essential processes stop or degrade if the service is unavailable.
- Change and lifecycle impact: rate the consequences of a delayed feature, forced upgrade, end-of-life notice or incompatible release.
- Data and security exposure: rate the sensitivity of data, privilege level, regulatory exposure and blast radius of a supplier failure.
- Product change velocity: rate how quickly the vendor changes APIs, user interfaces, infrastructure, pricing or deployment models.
- Switching difficulty: rate data portability, interoperability, internal skills, migration time and the availability of credible alternatives.
Weight the first, second and fifth factors heavily when continuity matters. A vendor with moderate spend but proprietary data, a long migration path and a near-term end-of-life milestone belongs in the critical tier. Conversely, a small, isolated tool with exportable data and several substitutes may remain an annual-review vendor even if its release cycle is active.
Re-score after a trigger, renewal, major architecture decision or material change in business use. Keep the score and the reason for the tier in your vendor register so the cadence is explainable to procurement, security and audit teams.
What a focused quarterly review should cover
Send a short pre-read before the meeting. It should show what changed since the previous review, what your organization depends on, and which decisions need an answer. A practical agenda is:
- Confirm the business context. State the capabilities and processes that rely on the supplier, planned internal changes and the decisions that must be made this quarter.
- Walk through roadmap deltas. Compare the current supplier plan with the prior version. Mark additions, removals, delays, changed dependencies, availability dates and capabilities that are still only exploratory.
- Test strategic fit. Ask whether the planned capabilities still match your architecture, operating model and requirements. Identify areas where the supplier is investing elsewhere.
- Check lifecycle and technical risk. List the versions you run, their support status, upgrade prerequisites, planned retirement dates, API compatibility and any legacy components that need remediation.
- Review operational evidence. Examine incidents, service performance, unresolved actions, support response trends and whether commitments from the previous meeting were delivered.
- Assess vendor health and commercial stability. Discuss ownership changes, financial or organizational signals, licensing metrics, pricing changes, contract obligations and support-model changes.
- Evaluate your options. Confirm data-export formats, interfaces, documentation, portability constraints, alternative suppliers and the time required to migrate or operate temporarily without the service.
- Close with decisions and owners. Give each action an owner, due date, dependency and evidence of completion. Escalate unresolved risks instead of carrying them forward as an undated note.
A roadmap item is not a commitment until the supplier states its status, target release, dependencies, support model and conditions. Label statements as committed, planned, exploratory or unavailable so internal teams do not build production dependencies on a concept.

Questions to ask the supplier
| Area | Questions that produce usable evidence | Evidence to retain |
|---|---|---|
| Direction | Which capabilities are funded? What changed since the last plan? Which items were delayed or removed, and why? | Dated roadmap, change log and named product owners |
| Delivery | What is the target availability window? Which prerequisites, editions, regions or contracts apply? How will customers be notified? | Release notes, technical prerequisites and customer-communication commitments |
| Lifecycle | When do our current versions receive security fixes and standard support? What upgrade path is supported? | Version-support matrix, end-of-life notices and upgrade documentation |
| Architecture | Will APIs, data models, identity flows or hosting options change? Are open formats and automated extraction available? | API specifications, migration guides, export tests and interoperability statements |
| Operations | What service, incident and support trends have you seen? Which corrective actions remain open? | Service reports, incident reviews, ticket metrics and action register |
| Commercials | Are pricing metrics, minimums, packaging or renewal terms changing? What happens if a planned module is retired? | Contract notices, price schedules and renewal assumptions |
| Continuity | What ownership, hosting, subcontractor or continuity changes could affect us? How would we retrieve data and operate during a transition? | Continuity information, exit requirements and tested extraction procedures |
Use the annual review for a deeper health assessment
The annual session should connect the roadmap to the full supplier relationship rather than simply repeat quarterly updates. IF4IT’s documented baseline is an annual vendor-health assessment, with interim work when significant developments occur.
Before the meeting, reconcile the contract, architecture inventory, security assessment, support history, financial exposure and renewal dates. Then answer:
- Does the supplier’s investment still cover the capabilities your strategy requires?
- Are you running supported versions, and is the upgrade budget realistic?
- Has the supplier’s ownership, financial position, commercial model or support quality changed?
- Are concentration, data-portability or interoperability risks increasing?
- What would a replacement cost in time, money, skills and operational disruption?
- Which decisions must be made before the next renewal or sourcing event?
Write a one-page outcome: continue with conditions, remediate, renegotiate, run a competitive process, or prepare an exit. Attach measurable actions and the date of the next review.

A roadmap has little value if it is stored separately from the records that determine whether you can act on it. The UK Government’s 2022 guidance states: “To proactively address risks of future Legacy IT, you should collaborate with IT suppliers to make sure that sourcing plans, IT strategy and associated roadmaps are informed by available supplier product and/or service plans.”

Put that principle into practice by linking each material roadmap item to:
- the applications, interfaces, versions and business processes it affects;
- support and security dates, including the last date for fixes;
- contract rights, notice periods, renewal dates and change-control procedures;
- budget, staffing and testing needed to adopt or avoid the change;
- data-extraction, open-format and interoperability requirements; and
- an exit or migration plan with enough lead time to update the contract or run a new sourcing process.
When a supplier proposes a major change, ask whether you can test it in a non-production environment, run parallel services, preserve historical data and reverse the change if acceptance criteria are not met.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Warning signs that your cadence is too slow
Your schedule needs tightening when internal teams learn about a retirement from an incident channel, when a renewal arrives before anyone has validated the roadmap, or when architecture decisions rely on undated sales statements. Other signs include:
- no named owner for roadmap decisions;
- roadmap versions that cannot be compared over time;
- repeatedly deferred actions with no escalation;
- unsupported versions appearing in production;
- security, procurement and engineering holding different supplier assumptions;
- no tested export of critical data; or
- an exit estimate that is shorter than the supplier’s notice period or your migration lead time.
Correct the governance failure first: establish a shared record, assign owners and set decision dates. Adding more meetings without reliable evidence will not solve the problem.

Common mistakes and better alternatives
| Mistake | Why it fails | Better practice |
|---|---|---|
| Using the same quarterly schedule for every supplier | It consumes attention on low-risk tools while high-risk changes may still go unnoticed | Tier vendors by dependency, lifecycle, data exposure, change velocity and switching difficulty |
| Treating a vendor presentation as a review | Slides can omit dates, dependencies, support limits and customer actions | Require a dated change log, evidence, decisions and owners |
| Reviewing features but not versions | Teams can miss end-of-life, security and upgrade exposure | Maintain a version-support inventory and tie milestones to delivery plans |
| Waiting for renewal to investigate alternatives | Notice periods and migration work may exceed the remaining contract term | Start option and exit planning early enough to influence sourcing |
| Accepting “planned” as “committed” | Uncertain items become hidden dependencies in your architecture | Label confidence and conditions, and approve dependencies only after evidence |
| Ignoring commercial and ownership signals | A product can remain technically attractive while becoming financially or operationally unsuitable | Include vendor health, pricing metrics, support quality and ownership in the assessment |
A simple operating calendar
For a critical supplier, use a repeating cycle that keeps the formal meeting focused:
- Week 1: update the roadmap delta, version inventory, incident record, support trends and open actions.
- Week 2: collect internal changes from architecture, security, procurement, finance and business owners; identify decisions required.
- Week 3: hold the supplier review and test assumptions against evidence.
- Week 4: publish decisions, owners, dates, risk treatments and any interim monitoring required before the next session.
For an annual-review vendor, use the same evidence set on a longer cycle and keep routine monitoring active between assessments. If a trigger occurs, open a separate assessment rather than waiting for the calendar to catch up.
The decision rule
Set the formal interval by asking one question: How quickly could a change in this supplier’s direction create an unacceptable business, technical, security or commercial consequence, and how much lead time would we need to respond? Quarterly focused reviews are a sensible starting point when the answer is “quickly” or “with substantial effort.” Annual health and roadmap assessments are a documented baseline for other active vendors. Any material trigger overrides both schedules, and the review should end with evidence-based decisions, owners and enough time to upgrade, renegotiate or leave.
