Most small businesses should refresh a cash-flow forecast at least monthly when receipts, payments and bank balances are predictable. Move to a weekly review when cash is tight, timing is uncertain, sales are seasonal or actual cash repeatedly misses the forecast. Daily updates are useful only when day-to-day liquidity decisions require them. There is no single legally mandated schedule for every small business; the right cadence is the one that gives you enough warning to protect payroll, suppliers, tax and debt payments.

Choose the update frequency that matches your risk

A forecast is a timetable of when money is expected to enter and leave the bank. Updating it means replacing estimates with actual cash results, revising future dates and amounts, and extending the forecast so the planning horizon does not shrink. The following schedule is a practical starting point rather than a guarantee of accuracy.

Review cadence Use it when What to do
Monthly Receipts and payments are regular, the bank balance has comfortable headroom and previous forecasts have been close to actuals. Reconcile the completed month, revise assumptions and add a new month at the end of the forecast.
Weekly Cash is constrained, collections are late or variable, sales are seasonal, a large payment is approaching, or forecast errors are recurring. Check the bank balance and near-term receipts and payments every week; investigate material differences immediately.
Daily or more often Payment timing can change your ability to meet obligations from one day to the next, such as during a severe cash squeeze or an unusually complex payment run. Use a short rolling view for immediate decisions, while retaining a longer weekly or monthly planning forecast.

Business Wales guidance says, “You should monitor your cashflow regularly, ideally at least once a week.” New Zealand government guidance says that daily or weekly forecasting can help owners stay on top of day-to-day cash. Those statements are operating recommendations, not statistics showing what every business does.

Five tests for deciding whether monthly is enough

Do not choose a cadence solely because another company uses it. Assess the conditions that make a cash shortfall more or less likely.

Cash-flow volatility

Stable subscription receipts and evenly spaced operating costs are easier to forecast than project work, event-based sales or irregular wholesale orders. A single large purchase, refund or customer delay can make a monthly view stale before the next scheduled update. Uneven inflows or one-off outflows justify a weekly check.

Liquidity headroom

Headroom is the amount available after allowing for committed payments. If the projected balance could fall near the amount needed for payroll, rent, tax, supplier invoices or loan instalments, you need earlier warning. Weekly monitoring gives more time to accelerate collections, defer discretionary spending or arrange finance.

Payment-timing uncertainty

An invoice date is not a cash date. Forecast a customer receipt for the date you realistically expect the money to reach the bank, not simply the date the invoice was issued. Do the same for supplier bills, payroll, tax and debt service. If customers often pay late or your own payment dates move, update the near-term rows more frequently.

Forecast error

Compare what actually happened with what the previous forecast predicted. Repeated misses indicate that an assumption, payment date or sales expectation needs review. They are also a reason to shorten the interval between reviews. The available guidance does not define a universal percentage or dollar threshold for a “material” variance, so set an internal trigger based on the consequences of being wrong.

Decision lead time

Increase the cadence when a decision cannot wait for the next monthly cycle. Examples include hiring, placing a large stock order, renewing a lease, paying a tax bill or drawing on a credit facility. The forecast should show the earliest point at which that decision could create a funding problem.

Keep the forecast horizon long enough to be useful

Update frequency and planning horizon solve different problems. Frequent updates improve the accuracy of near-term dates; a long horizon exposes upcoming obligations that are not yet urgent.

  • Cash-flow cycle: The British Business Bank advises covering at least the length of the business’s cash-flow cycle—the time between paying for inputs and collecting customer cash. A shorter horizon can hide a predictable funding gap.
  • Rolling 13 weeks: A 13-week view is useful for immediate liquidity management. Each week that passes, close that week with actuals and add a new week at the far end so 13 future weeks remain visible.
  • Annual planning: Business Wales commonly presents a 12-month forecast. This longer view supports hiring, tax, equipment and financing decisions even when the first few weeks are monitored weekly.

Many owners therefore maintain a weekly rolling 13-week forecast alongside a broader 12-month plan. The short view answers “Can we meet the next payments?” while the longer view answers “Will the business remain adequately funded through the year?”

How to update a cash-flow forecast step by step

  1. Start with the actual opening bank balance. Use the balance at the beginning of the first forecast period, after reconciling transactions. Do not carry forward an old estimate when the bank statement provides the real figure.
  2. Close the completed period. Replace forecast receipts and payments with the amounts and dates that actually occurred. Separate cleared transactions from items that are still pending.
  3. Enter realistic receipt dates. Include customer payments, deposits, grants, refunds, owner contributions and other non-sales inflows where relevant. Base dates on payment history or written commitments rather than optimistic invoice terms.
  4. Enter every expected payment. Include payroll, rent, suppliers, tax, insurance, debt service, software or utility bills, irregular annual charges, planned hiring and capital purchases. Mark expenses that are committed separately from discretionary spending.
  5. Calculate each period. Net cash movement equals total receipts minus total payments. Add that movement to the opening balance to produce the closing balance. Carry the closing balance into the next period as its opening balance.
  6. Compare forecast with actual. For each important difference, record whether the cause was timing, amount, omission or a changed business assumption. Correct the affected future periods instead of merely changing the past result.
  7. Run alternative scenarios. Maintain optimistic, realistic and pessimistic income assumptions when uncertainty is meaningful. Keep expense commitments unchanged unless you have a credible plan to alter them.
  8. Roll the horizon forward. Add a new week or month at the far end after closing the completed period. A rolling forecast should not become shorter simply because time has passed.

Forecast cash dates, not accounting activity

Profit-and-loss information can show that a sale was made, but a cash forecast must show when the money arrives. A customer invoice issued on 1 March with payment expected on 30 April belongs in the April receipt column unless the customer has a reliable history of paying earlier. Likewise, a supplier bill dated 15 March belongs on its expected bank-payment date.

Use payment evidence to improve dates: prior settlement behaviour, agreed direct-debit schedules, payroll calendars, tax due dates and confirmed supplier terms. If a date is uncertain, use a conservative assumption and flag it for review. A forecast that is precise about invoice totals but vague about bank timing can still miss a liquidity crisis.

Use a simple variance process

At each review, focus first on differences that could change a payment decision. A useful variance log has four fields:

  • Why it changed: timing, amount, omission or a new operating condition.
  • What future rows are affected: move the receipt, adjust the recurring cost or add the newly identified bill.
  • What action is required: chase a customer, renegotiate a date, reduce discretionary spending or arrange funding.

Do not hide a missed forecast by overwriting the original estimate before reviewing it. Keeping the prior forecast, actual result and explanation makes recurring errors visible. If the same type of miss appears in several reviews, increase the cadence and change the underlying assumption rather than simply accepting a larger buffer.

Illustrative rolling-week calculation

The figures below are an example of the mechanics, not a benchmark for a particular industry. Assume a business begins a week with $18,000 in the bank.

Item Amount
Opening balance $18,000
Expected customer receipts $9,500
Other inflows $500
Payroll and contractor payments ($7,000)
Suppliers and operating bills ($6,200)
Tax or debt payment ($1,000)
Projected closing balance $13,800

If only $6,000 of customer receipts arrive, the actual closing balance is $10,300 rather than $13,800. The next review should identify which receipt was late or understated, move its expected date, and check whether the lower balance affects the following week’s obligations. The point of the calculation is the decision it enables, not the apparent precision of the numbers.

Choose a practical tool and assign responsibility

A spreadsheet is sufficient for a straightforward forecast. Business.govt.nz says a forecast can be maintained in a spreadsheet or accounting software, and the British Business Bank describes an Excel template that recalculates when inputs change. Use separate columns for dates, receipts, payments, net movement, opening balance and closing balance; protect formula cells so an input change does not break the arithmetic.

Accounting software can reduce manual entry when bank transactions, invoices and bills are already recorded there, but software is optional. No specialist physical planner or dedicated hardware is required. If the owner lacks time or confidence to reconcile and interpret the forecast, an accountant or bookkeeper can help establish assumptions and a review routine.

Assign one person to maintain the file and one decision-maker to review exceptions. A calendar appointment is more reliable than an informal promise to “check it later.” Record the date of each update, the person responsible and the next review date.

Warning signs that call for a weekly or daily review

  • The projected balance approaches the amount required for the next payroll, tax, rent or supplier run.
  • Customer receipts are arriving later or in smaller amounts than the assumptions used.
  • A seasonal peak or trough is approaching and historical patterns no longer fit current sales.
  • A large equipment purchase, tax bill, loan instalment or hiring decision is due before the next monthly review.
  • Actual closing balances have missed the forecast in consecutive periods.
  • You are relying on overdraft or emergency borrowing to bridge ordinary operating payments.

Daily forecasting should be reserved for situations where a one-day change affects whether an obligation can be met. Keep the daily view narrow—usually the next several days—and continue a weekly or monthly horizon so urgent cash management does not replace forward planning.

Common mistakes and their fixes

Updating only sales totals

Fix: Update the expected bank dates of receipts and payments. Revenue growth does not pay a bill until cash is collected.

Leaving old assumptions untouched

Fix: Replace stale payment behaviour, recurring costs and hiring dates whenever actual conditions change. Add a note explaining the change.

Ignoring non-recurring items

Fix: Add annual insurance, tax, repairs, deposits, loan principal and planned purchases in the period they are likely to clear.

Confusing a long horizon with a frequent update

Fix: Keep the 12-month or cash-cycle view, but refresh the first 13 weeks more often when risk is elevated.

Using false precision

Fix: Show a realistic range or three scenarios when receipts or costs are uncertain. A clearly labelled estimate is more useful than an exact-looking figure with no supporting evidence.

What the guidance does—and does not—establish

Business.govt.nz, the British Business Bank and Business Wales all encourage regular updating, while a US guide from Xero describes monthly updating as a baseline and weekly updates for significant fluctuation or seasonality. These sources cover New Zealand, Wales and the United Kingdom, with vendor guidance from the United States; they do not create a universal legal requirement or a scientifically validated interval for every business.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

They also do not provide one universal variance percentage that automatically changes a company from monthly to weekly reviews. Set that trigger according to the consequences of a miss: a small numerical difference may be critical if it threatens payroll, while a larger difference may be harmless when substantial cash reserves exist.

A workable operating calendar

  • Every review: reconcile the opening balance, update receipts and payments, calculate closing cash and record material variances.
  • Every week: scan the next several payment dates, confirm uncertain customer receipts and identify any funding gap before it becomes urgent.
  • Every month: close the accounting period, review recurring assumptions, compare the forecast with actuals and add a new month to the annual view.
  • Whenever conditions change: rerun optimistic, realistic and pessimistic scenarios after a major customer loss, new contract, financing change, hiring plan or unexpected cost.

For a stable small business, this calendar normally means a monthly full refresh with a lighter weekly scan. For a business with tight or unpredictable cash, make the weekly review the main control and use daily monitoring only during periods when payment timing can change the immediate outcome.
