AI agents can create insider-like exposure when they hold identities, read business data, call tools and APIs, and complete multi-step work with little human review. The term “insider risk” is an analogy for trusted access that can be misused, misdirected or compromised; an agent is not necessarily an employee or a legal insider.
For a managed service provider (MSP), the practical response is a repeatable customer process: find every agent, assign an accountable owner, document its purpose and reach, constrain permissions and tools, require approval for consequential actions, monitor activity, and maintain tested pause, revocation and retirement procedures.
What makes an AI agent different from an ordinary assistant?
A prompt-and-response assistant generally waits for a person to ask a question and returns text. An agent can pursue an objective by planning intermediate steps, retrieving information, invoking tools or APIs, and acting across connected services. That operational reach—not the label “AI”—determines the security exposure.

Risk varies with the agent’s autonomy, identity, permissions, data sources and integrations. Do not classify every chatbot as an autonomous agent. An agent that can only summarize user-selected text has a different risk profile from one that can search a mailbox, update a ticket, create a cloud resource and send an external message.

| Capability | Assistant with limited scope | Agent with operational reach |
|---|---|---|
| Initiation | Responds to a direct prompt | Plans and executes several steps toward a goal |
| Data access | Usually limited to supplied or explicitly selected content | May retrieve from files, mail, tickets, databases or other connected systems |
| Actions | Produces advice or draft output | Can call tools, change records, send messages, provision resources or delete data when granted those rights |
| Review point | A person normally decides what to do with the response | Some or all steps may run without a person checking each action |
| Failure impact | Incorrect information or a poor recommendation | Unauthorized disclosure, configuration change, transaction or chained compromise |
Microsoft’s agentic-security guidance frames the problem around identity, permissions, monitoring and human checkpoints. Those are useful design questions for any platform, but the available controls differ by vendor and customer environment.
How an agent can be manipulated or overreach
Indirect prompt injection and agent hijacking
Agents often consume content that was not written by the person who authorized the task: an email, web page, support ticket, document, calendar entry or retrieved database field. That content can contain instructions designed to influence the agent’s next decision. Microsoft calls this indirect prompt injection or agent hijacking.
The danger is not merely that the model produces odd text. A malicious instruction can persuade the agent to call a tool, reveal data, change a record or send information outside the user’s intent. Treat all retrieved content as untrusted input, even when it comes from a system your customer normally trusts.
Do these 3 things before closing this tab:
1Fix the driver behind crashes, sound loss and screen glitches2Clear out junk files and repair common Windows errors3Scan for outdated or missing drivers - takes under a minuteExcessive agency and combined permissions
An agent may be given individually reasonable integrations that become dangerous in combination. Read access to customer records plus permission to send email can enable a data leak. Ticket access plus a deployment tool can turn a social-engineering message into a production change. The effective security boundary is the combined path through all connected systems, not each connector considered in isolation.
Identity confusion and weak accountability
If an agent acts through a shared administrator account or a human’s broad token, investigators may not be able to distinguish agent activity from ordinary work. A dedicated principal, a named owner and task-scoped roles make both prevention and forensics more reliable. Where a platform cannot provide a separate identity, document the identity under which the agent operates and the person accountable for it.
Sprawl and permission drift
Agents are easy to create in enterprise platforms, workflow automation, business SaaS and local environments. An abandoned proof of concept can retain credentials after its owner changes jobs. A later connector, model update or workflow edit can quietly expand its reach. Inventory, expiration, access review and change control are therefore security controls, not administrative extras.

Ask where agents are created and run, rather than relying on one console. Search enterprise AI platforms, endpoint scripts, workflow automation, business applications, integration marketplaces and custom code. Centralized discovery features can help, but no documented feature should be treated as universal coverage across all vendors.
For each agent, capture:
- Name, platform and environment.
- Business process and precise purpose.
- Responsible owner and technical administrator.
- Identity type, credentials and authentication method.
- Connected tools, APIs, plugins, models, grounding data and connectors.
- Data it can read, write, export or delete.
- Actions it can perform, such as sending, purchasing, provisioning or administering.
- Autonomy level, schedule, trigger and expected volume.
- Expiration date, review cadence and decommissioning method.
Classify impact by the worst realistic action, not by the agent’s marketing description. An agent that mainly summarizes text but can also send external mail belongs in a higher-impact category than its primary use might suggest.
2. Assign ownership and lifecycle gates
Require a human owner who understands the business outcome and can approve changes. Define who approves creation, who reviews access, who receives alerts, who can pause the agent and who signs off on retirement. Set an expiration or review date; “never expires” should be an explicit exception.
Re-approve the design when the objective, model, prompt logic, toolset, data source, identity or workflow changes materially. Keep a record of the approved purpose so a later operator can identify scope creep.
3. Constrain identity, data and tools
Use a dedicated agent identity where the platform supports one. Give it task-scoped roles and separate read privileges from write or administrative privileges. Restrict repositories, mailboxes, projects and records to the smallest set needed for the approved task.

Bind tools to approved operations. A ticket-triage agent may need to add a label but not close a security incident. A reporting agent may need read-only database access but not arbitrary query execution against production. Deny tools and resources that are not required, and review the combined effect of every integration.
4. Put people at high-impact decision points
Require explicit human approval before actions that are external, irreversible or financially significant. Typical checkpoints include:
- Sending a message to a customer, regulator, supplier or broad mailing list.
- Changing customer records, access rights, security policy or infrastructure.
- Deleting or overwriting data.
- Purchasing, issuing credits or approving payments.
- Deploying code or changing production configuration.
Approval should show the proposed action, affected objects, destination and relevant evidence—not just an “approve” button detached from context. Where a task is low impact, use sampling or post-action review instead of slowing every step.
5. Build and test a safe stop
Document a reliable way to pause the workflow, revoke its credentials, disable connectors and prevent new runs. Test the procedure with the customer’s on-call staff. Confirm who can invoke it outside business hours and what happens to actions already in progress.
A stop control should be independent of the agent. If the agent can alter its own policy or monitoring, an administrator must still be able to disable the identity or network path. Preserve evidence before deleting the agent, unless immediate containment requires otherwise.
6. Log enough context to reconstruct events
Monitoring is not a substitute for prevention, but it is essential for detection and response. Logs should answer:

Forward available events to the customer’s security monitoring process, set alerts for unusual destinations, privilege changes, bulk reads and failed approval attempts, and retain logs long enough for contractual and investigative needs. Event detail and retention vary across platforms.
7. Review dependencies and drift
Include the model, system prompt or policy, plugins, retrieval indexes, connectors, secrets, external APIs and training or grounding data in the security boundary. Version important components and record changes. Recheck permissions after platform updates, connector additions and ownership changes.
What to ask when evaluating an agent-security capability
There is no evidence here for a universal product ranking. MSPs comparing platforms or services should use a requirements matrix and verify each claim in the customer’s edition and region.
| Evaluation axis | Questions to verify |
|---|---|
| Discovery coverage | Which cloud platforms, local agents, identities and SaaS integrations are inventoried? What remains invisible? |
| Identity and authorization | Can an agent have a distinct principal, task-scoped role and named owner? Are delegated permissions visible? |
| Tool and data scope | Can administrators allow specific operations and resources rather than an entire application? |
| Human control | Can high-impact actions require approval? Can an operator pause or revoke access promptly? |
| Auditability | Can an investigation link the agent, authority, tool call, data access and resulting change? |
| Lifecycle governance | Are creation approval, expiration, periodic review, ownership transfer and decommissioning supported? |
| Operational fit | What platform support, licensing, configuration effort and staffing are required? |
Microsoft Defender documentation describes risk indicators and recommendations for supported agent platforms, but Microsoft states that not every indicator applies to every platform and that the feature requires platform support and available data. The AI agent posture capability is labeled Preview (documentation updated July 20, 2026), so do not present it as a complete inventory or universally available control.
Incident response when an agent behaves suspiciously
- Contain. Pause the agent or disable its identity, revoke active tokens and block high-risk connectors. If a shared identity is involved, rotate credentials and assess other workloads using it.
- Preserve. Export run history, approval records, prompts or triggers, tool parameters, identity logs and the affected data or configuration state.
- Scope. Identify every read, write, message, download and permission change, including actions performed through downstream tools.
- Notify. Follow the customer’s incident plan, contractual reporting terms and any applicable privacy or regulatory process. Do not assume that an agent event is harmless because no malware was detected.
- Recover. Restore altered records or configuration, rotate exposed secrets, remove malicious instructions from source content and re-enable only after the owner approves a corrected design.
- Learn. Update tool restrictions, approval thresholds, detections and lifecycle records. If the purpose cannot be stated clearly, retire the agent rather than returning it to service.
Common MSP failure modes
- Counting agents but not permissions: an inventory without identities, tools and data cannot estimate impact.
- Trusting the source system: content from a familiar mailbox or ticket can still carry an injection instruction.
- Using a human administrator token: this obscures accountability and magnifies blast radius.
- Relying on monitoring alone: a perfect alert after an irreversible transfer is not prevention.
- Approving once: a workflow can drift when a connector, model or owner changes.
- Providing a theoretical kill switch: a stop procedure that has never been tested may fail during an incident.
- Assuming one vendor’s posture score is universal: coverage and data requirements differ, and preview features can change.
A practical review cadence for MSP customers
At onboarding, complete the full inventory and risk classification. During monthly or quarterly service reviews, examine new agents, ownership changes, failed approvals, unusual tool calls and agents approaching expiration. Run a focused access review after any material workflow change. At least annually, conduct a pause-and-revoke exercise and sample an investigation from trigger through final system change.

What good governance looks like
A mature MSP can answer, for every customer agent, why it exists, who is accountable, what it can reach, which actions require approval, how activity is reconstructed, and how access is stopped. The design is intentionally ordinary security practice—least privilege, change control, monitoring and incident response—applied to software that can interpret untrusted content and choose its next operation.
Start with the agents that combine broad data access, write authority and external communication. Narrow their identities and tools, add a human checkpoint, test the stop path and then extend the same pattern to lower-impact automations. This keeps the “insider risk” analogy useful: it focuses the MSP and customer on trusted access and controllable consequences without pretending that an AI system is a human employee.
Frequently Asked Questions
Are all AI assistants an insider risk?
No. Exposure depends on autonomy, identity, permissions, data and integrations. A tool that only drafts text from user-supplied content has less operational reach than an agent that can retrieve records and change systems.
Does a posture score prove that every customer agent is inventoried?
No. Microsoft says its Defender agent-risk indicators require platform support and available data, do not apply to every agent platform, and the posture feature is Preview as documented July 20, 2026.
Who should be allowed to stop an agent?
A designated customer operator or MSP responder should have an independently controlled method to pause the workflow, disable or revoke its identity and block risky connectors. Test that authority and procedure before an incident.
