IT services companies scale AI by redesigning work around it—not by adding more tools or running more pilots. The practical shift is from helping individuals with general-purpose AI, to automating connected workflows, to rethinking roles and the operating model. Each step needs clear decision rights, workforce plans, human accountability, and measures tied to business outcomes.
What does AI at scale mean for IT services?
AI adoption can be understood across three horizons: employee enablement, workflow automation, and operating-model reinvention. They describe different depths of change, not a guarantee that an organization will move through them in order.
| Horizon | What changes | Reported meaningful enterprise value |
|---|---|---|
| Enablement | Individuals use general-purpose AI tools in their existing work. | 13% of respondents in this horizon |
| Automation | AI improves workflows that cross functions or teams. | 24% of respondents in this horizon |
| Reinvention | Roles, workflows, and the operating model are redesigned around AI. | 48% of respondents in this horizon |
These figures are from McKinsey & Company’s 2026 operating-model survey, conducted from December 2025 to February 2026. It surveyed 701 English-speaking executives and senior leaders across regions; the reinvention subgroup comprised 53 respondents. McKinsey cautions that panel responses reflect individuals’ views, not representative accounts of their organizations. The percentages show reported differences between groups, not proof that adopting a particular horizon causes value.

Giving engineers or service-desk staff an assistant may make individual tasks easier. Automating a complete incident-resolution or application-maintenance workflow changes how work moves between people and systems. Reinvention goes further: it can alter service boundaries, staffing, skills, pricing, and accountability for outcomes.

Why are pilots not translating into broad value?
Adoption remains uneven in the studies cited here. McKinsey reported in March 2026 that nearly two-thirds of organizations had not scaled AI beyond a few pilots. No more than one in ten reported AI-agent use beyond the pilot stage within a business function. These are findings framed by McKinsey’s study, not a universal count of every organization or market.
Boston Consulting Group’s Q2 2025 study of 1,250 companies worldwide illustrates the gap between experimentation and business impact. In BCG’s January 2026 account, “measurable value” means increases in revenue and cash flow, as well as process and workflow improvements from AI at scale.

| Reported outcome | Share of companies |
|---|---|
| Generated measurable value from AI at scale | 5% |
| Achieved no material value | 60% |
| Were scaling efforts and seeing some returns | 35% |
BCG also reported that the technology function’s share of AI value rose from 7% in its 2024 study to 13% in its 2025 study. That points to a growing contribution from technology work in BCG’s analysis; it does not mean every IT services company achieved the same gains. The McKinsey and BCG figures use different studies, samples, and definitions, so they should not be combined into one adoption or market estimate.

Scaling requires decisions about data access, system integration, exception handling, human review, service ownership, and what happens when the model is wrong. If those remain unresolved, adding users or pilots can multiply activity without producing durable value.

Which operating-model choices matter most?
There is no single operating model established as best for every company. Compare the choices below against the organization’s services, risk profile, existing skills, and need for local control.
- Decision rights: A central team can coordinate platforms, architecture, and guardrails, while business units identify use cases and own funding or outcomes. Decide explicitly which choices are shared and which are local.
- Workflow scope: Task assistance is easier to trial; end-to-end redesign can remove handoffs or change service delivery but requires more coordination across teams, systems, and clients.
- Team structure: Central specialists can build reusable expertise and components. Embedded experts can adapt solutions to domain workflows. Many organizations will need both, with clear ownership between them.
- Governance: Set rules for data and model use, define when a person must validate an output, establish quality thresholds and bias checks, and name escalation routes and accountable owners.
- Value measurement: Track usage as an adoption signal, not as the result. Pair it with workflow performance and outcomes such as service quality, cost, or growth, using a baseline that makes changes interpretable.
- Partner role: Decide whether an outside provider is supplying delivery capacity, domain-specific managed services, or a reusable IP-led solution. Each arrangement implies different responsibilities for integration, knowledge, and results.
McKinsey’s November 2025 State of AI report identifies strategy, talent, operating model, technology, data, and adoption and scaling as six dimensions of value capture. It also finds that higher AI performers are more likely to specify when model outputs need human validation. These are reported associations, not a guarantee that adopting any one practice will produce a particular return.
How can a company take a use case from pilot to production?
A useful progression is to make the workflow and its owner explicit before expanding access. The following sequence is a practical way to apply the operating-model choices above.

Map the work from request to outcome, including handoffs, systems, exceptions, and decisions requiring human judgment. Identify who owns the service and who is affected by a change.
- Set the outcome and baseline. Choose a small set of measures tied to the workflow—such as quality, time, cost, or customer service—and record how they are measured before deployment. Treat tool activity or output volume as diagnostic information, not proof of value.
- Define the operating boundaries. Specify what the AI may do, what a person must review, what conditions trigger escalation, and who can pause or change the system. Include data handling and access controls in the design.
- Redesign roles and handoffs. Decide which repeatable, data-heavy tasks can be automated, where people provide judgment or accountability, and how responsibilities change when work moves between teams or systems.
- Test the whole workflow. Evaluate normal cases and exceptions, including poor or incomplete inputs and outputs that need correction. Confirm that the workflow has a workable fallback and that staff know how to use it.
- Expand only when the service is ready. Assign operational ownership, monitoring, support, and a route for reporting problems. Roll out to additional teams or clients when performance and governance hold up in the actual service context, then use observed results to refine the design.
This approach makes scale a controlled change in service delivery rather than a headcount of users or pilots. It also leaves room to stop or revise a use case when quality, risk, or outcome measures do not support expansion.

What workforce changes help AI scale?
Workforce planning should connect learning to changes in roles and workflows. The World Economic Forum’s January 2026 article recommends a shared skills taxonomy, learning pathways linked to role changes, and internal mobility. It also emphasizes separating repeatable, data-heavy work from tasks that require human judgment and accountability.
- Map the skills needed in affected roles and use a shared vocabulary across technical and business teams.
- Connect training to specific workflow changes, new responsibilities, and opportunities to move into adjacent roles.
- Make role boundaries explicit: people should know which decisions remain theirs, when to check AI output, and how to handle exceptions.
- Build leadership modeling and continuous learning into the change effort so that the new way of working is reinforced beyond the initial launch.
The WEF article reports that around 1.1 billion jobs could be transformed by technology over the next decade and that AI and information processing will affect 86% of businesses by 2030, citing the Future of Jobs Report 2025. These are broad projections about technology and work, not forecasts of job losses or a prediction for any particular IT services employer.
What role can services partners play?
AI-enabled managed services may help automate workloads, deliver services faster, and address knowledge gaps, according to Accenture’s March 2025 perspective on IT operating models. That is provider guidance, not independent proof of outcomes for a specific provider or engagement. Buyers should establish the work being transferred, how quality and accountability will be shared, and which outcome measures will determine whether the arrangement is succeeding.

Vijayakumar, argues for moving beyond isolated services and tools toward IP-led solutions scaled through technology and industry ecosystems. That is a strategic direction from an industry executive’s perspective, rather than evidence that every ecosystem or product model will deliver value. It suggests a useful distinction for buyers: a partner can supply capacity, operate a managed service, or contribute reusable domain IP, but the contract and operating model should make the role clear.
How should leaders decide whether AI is truly scaling?
Use evidence from the work itself. A program is scaling when redesigned workflows are operating reliably beyond isolated trials, responsibilities and review controls are clear, workforce changes are supported, and outcome measures show whether the service is improving. A large inventory of pilots or high tool usage may indicate interest; neither alone establishes that the operating model has changed or that value has been realized.
