Game studios reduce the risk of leaks by combining confidentiality rules with restricted access, secure development systems, protected devices and carefully managed playtests. No single measure can guarantee secrecy: a contract cannot stop someone from copying a file, and a watermark cannot prevent a recording. The aim is to limit who can reach sensitive material, reduce what each person can access, and make disclosure harder and more accountable.

What studios are trying to protect

An unreleased game is not just a finished build waiting for launch. Sensitive material can include source code, design documents, art and audio assets, development builds, proprietary tools, development hardware, and information about planned features or release timing. Different people need different parts of that work, so protecting a game is largely a matter of controlling access to its components as they move through development.

The threat is not limited to an outsider breaking into a network. Employees, contractors, testers, partners, and vendors may have legitimate access to some information; that access creates the possibility of accidental disclosure as well as intentional copying. The UK National Cyber Security Centre (NCSC) says organizations should consider insider threats alongside external threats and protect products throughout development, build, test, use, and maintenance.

How the main safeguards fit together

Safeguard What it controls What it does not do
Confidentiality obligations Set expectations about what staff, contractors, collaborators, or testers may disclose. Do not technically prevent copying or guarantee that a person will comply.
Need-to-know access and separation Limit which people and environments can reach particular projects, tools, files, and builds. Do not stop disclosure by someone who is legitimately authorized to see material.
Authentication and permissions Make it harder for an unauthorized person to enter an account or use its access. Do not replace careful permission design, secure devices, or build-system protection.
Controlled playtests Restrict who receives a build and, in some cases, add contractual or audience controls. Cannot guarantee that a tester will not capture or share what they see.
Watermarking May help identify the source of a recording or screenshot. Does not prevent a capture or stop it from being shared.

Confidentiality rules set expectations

Employment, contractor, publisher, platform, and tester arrangements can define what information is confidential and who is allowed to share it. The World Intellectual Property Organization (WIPO) recommends confidentiality agreements with employees, contractors, and collaborators, alongside security measures for repositories, design documents, and proprietary assets. Such agreements establish expectations and may support enforcement; they are not a substitute for technical controls.

Ubisoft’s Code of Conduct offers a company-specific example: “Even after a game is announced, we must continue to protect any unreleased confidential information.” Announcement does not mean every part of a project is public. Unreleased features, content, or other confidential details may still need protection. This is Ubisoft’s stated policy, not evidence that every studio uses identical wording or rules.

Ubisoft also says in its code that “Leaks, rumors and inaccurate speculation can lead to a loss in value, undermine our team’s morale, damage our reputation and the trust of our partners.” That is the company’s explanation of potential consequences, not an industry-wide measurement of financial or reputational damage.

Access is limited by role, project, and environment

Give people access for a business reason

A practical foundation is to grant people access only to the projects, builds, and tools their work requires, and to remove it when that work ends. Microsoft’s secure Game Development Kit (GDK) partner requirements make this concrete for that program: access, including remote access, is limited to people with a business need who are directly involved in developing the title and have confidentiality obligations. The same requirements call for secure physical storage of development hardware and an asset custodian responsible for it. These are Microsoft partner obligations, not a universal description of studio policy.

Separate projects and development stages

AWS’s Games Industry Lens recommends using separate cloud accounts to distinguish projects, development stages, and tool environments. Along with strong authentication and Identity and Access Management (IAM) authorization, that structure can make permissions more granular and help control access to source code, builds, and proprietary tools. The principle is broader than any particular cloud setup: separating environments can reduce the chance that access needed for one task also exposes unrelated work.

Platform-specific guidance illustrates why configuration matters. Roblox warns that weak access control can expose unreleased content in development or staging experiences. That example applies to Roblox places and should not be treated as a description of every game studio’s systems.

Accounts, devices, and build systems need protection

Authentication helps establish that the person signing in is the person permitted to use an account. AWS recommends strong authentication for teams accessing studio resources. Microsoft describes FIDO2 security keys as physical authenticators whose private key remains on the key, and says they provide strong protection against remote phishing attacks. A studio could consider them for privileged developer or administrator accounts if its identity provider and deployment policy support them. A key does not replace permissions, endpoint safeguards, or a secure build process.

Permissions matter after sign-in, too. Microsoft’s game-development security guidance recommends threat modeling and notes that administrative access carries rights beyond those needed by ordinary code. A studio can use threat modeling to identify its sensitive assets and realistic threats, then review which people and services have elevated privileges. This is a general security practice, not evidence that one particular tool or configuration is used by all studios.

Development hardware also needs to be accounted for and stored securely where the relevant program requires it. Microsoft’s GDK partner requirements assign an asset custodian responsibility for development hardware. Keeping track of who is responsible for an asset makes physical access part of the security picture rather than treating the network as the only place a leak can originate.

Playtests create a separate exposure point

External playtests extend access beyond the development team. A participant may be able to see a build, capture a screen, or describe unreleased material. Steamworks warns that the confidentiality of a confidential playtest is only as strong as its least-confidential participant. It also says participants in Steam Playtest are not automatically bound by the developer’s NDA. Studios therefore need to account for the people and distribution paths a test introduces rather than assume that a platform label makes the test confidential.

Control the audience and the keys

For a confidential friends-and-family test, Steamworks describes Release Override keys on the unreleased base app as its most secure attempt. The wording matters: it is an attempt to improve security, not a promise that a leak is impossible. Steamworks also warns that these keys continue to grant access until they are banned, so a studio needs to track key distribution and remove access when it is no longer appropriate.

Microsoft’s Xbox Insider flighting documentation describes NDA-covered audiences and private-audience access controls. These are platform-specific options; their usefulness depends on the test’s audience, setup, and applicable terms. For any approach, teams should know who is authorized, what that person can access, and how membership or credentials will be withdrawn.

Use agreements and watermarking with realistic expectations

PlaytestCloud says its platform requires players to accept an NDA before accessing a build and offers optional recording watermarking. Those are descriptions of that vendor’s own service. An NDA creates a contractual confidentiality obligation, while watermarking may help trace a recording to its source; neither guarantees that no one will record or share material. Studios considering a vendor should confirm its current features and terms rather than assume they remain unchanged.

Playtest controls work best when they match the risk. A small, confidential test and a broad audience test do not expose the same number of people or distribution paths. Before access is granted, a studio can decide what material the test needs, which people should receive it, what obligations apply, and how to disable access afterward.

Protection continues through the game’s lifecycle

The NCSC’s through-life guidance covers development, build, test, use, and maintenance. Applied to a game, that means considering repositories and design files during production, cloud accounts and build artifacts during compilation, test access during QA, and ongoing systems and components after release. A game’s announcement or launch does not automatically make every associated asset or internal detail public.

For each sensitive asset or activity, a useful review asks:

  • Who needs access? Identify employees, contractors, partners, testers, or services with a real business need.
  • What exactly can they reach? Distinguish source code, design material, hardware, builds, screenshots, and recordings rather than treating all project access as equivalent.
  • How is access controlled? Consider authentication, permissions, project and environment separation, private audiences, and controlled keys as appropriate.
  • What happens when access ends? Revoke accounts, ban or disable keys, remove audience membership, and secure or account for hardware as applicable.
  • What does the measure accomplish? Separate controls that prevent or restrict access from agreements that prohibit disclosure and watermarking that may help attribute it.

This way of reviewing controls avoids treating one visible measure as a complete solution. A confidentiality agreement, a segmented cloud environment, a security key, and a playtest watermark address different parts of the risk; their value depends on how they are combined and maintained.
