Calculate email marketing ROI by subtracting the total cost of email activity from the revenue attributed to it, dividing that net return by the cost, and multiplying by 100. The result is a percentage, but it is only meaningful when you define the revenue attribution method, cost scope, and reporting period.

What is the email marketing ROI formula?

ROI (%) = (Attributed revenue − Total email costs) ÷ Total email costs × 100

For example, $10,000 in attributed revenue and $2,500 in total costs gives this result: (($10,000 − $2,500) ÷ $2,500) × 100 = 300% ROI. That means the net return was three times the cost.

Do not confuse ROI with the revenue-to-cost ratio. In this example, $10,000 ÷ $2,500 = 4:1. The 4:1 figure says that each dollar of cost corresponded to four dollars in attributed revenue; it is not 400% net ROI. Benchmark Email uses the same distinction in its published example: Benchmark Email’s ROI explanation.

Which numbers belong in the calculation?

Attributed revenue

Choose a consistent attribution method and time window, then decide which outcomes count. You might include direct purchases, sales email helped influence, or repeat and retention purchases—but state which types are included. A sale attributed to email is not automatically a sale caused by email; attribution assigns credit according to a chosen rule.

Total email costs

Count the resources required to plan, produce, send, and manage the email activity, not just the platform fee. Depending on your scope, costs can include supporting software, staff time, copywriting, design, testing, and creative production. When calculating a single campaign’s ROI, allocate shared costs such as a monthly platform subscription consistently across campaigns.

Period and scope

Be clear whether you are measuring one campaign, a group of campaigns, an automated flow, or the whole email program. Match revenue and costs to that scope and reporting period. A campaign-level result is not directly comparable with a program-wide result if they include different activity or cost categories.

How to calculate ROI consistently

  1. Choose the unit and period. Decide whether the calculation covers a campaign, automated flow, or program, and set the reporting period and attribution window before looking at results.
  2. Define counted conversions. Specify which purchases or other revenue outcomes count and whether they are direct, assisted, or retention-related. Use consistent campaign tracking and connect email activity to commerce, analytics, or CRM records where available.
  3. Gather the matching costs. Total the platform and supporting software, allocated labor, content and design, and other production expenses that belong to the selected scope.
  4. Apply the formula and keep the inputs. Save the revenue and cost totals alongside the ROI percentage so another person can interpret or audit the result.
  5. Compare like with like. Keep attribution model, window, included revenue, cost scope, and activity type consistent when comparing campaigns, periods, or audience segments.

Revenue-based ROI versus margin-based ROI

The standard formula uses attributed revenue. If the decision is about profit contribution rather than sales generated, use contribution margin instead of top-line revenue and label the result accordingly. One margin-based approach is:

Margin-based ROI (%) = (Attributed revenue × applicable gross margin rate − Direct campaign expense) ÷ Direct campaign expense × 100

This answers a different question from revenue-based ROI. SparkPost’s measurement guide describes this margin-based approach and notes that it depends on the sender’s revenue attribution method: SparkPost’s email ROI measurement guide.

What attribution can—and cannot—tell you

A customer may see an email, search for the product, click an ad, and then buy in a store. A last-touch model, a multi-touch model, or an email platform’s attribution window can assign different amounts of revenue to the same email activity. Missing CRM data and unrecorded offline sales can also make the path incomplete.

Report the result as revenue attributed to email under the stated model and window, rather than proof that email caused every recorded sale. If you need an estimate of causal lift, an appropriate holdout or controlled test may help; the design should fit your audience size, sales cycle, and operational constraints rather than rely on a universal recipe.

Are email marketing ROI benchmarks useful?

Benchmarks can provide context, but published figures are not interchangeable: their populations and methods may differ, and a vendor’s customer data is not a universal target.

Published figure Publisher and scope How to interpret it
10:1 to 36:1 reported email ROI range HubSpot, May 2026 guide; described as typical for most organizations A range reported in HubSpot’s guide, not an independently verified expectation for every business. See HubSpot’s email ROI guide.

For decisions inside your organization, a consistent trend across your own campaigns is usually more useful than treating a broad published figure as a required target. Keep your attribution and cost definitions stable before interpreting changes.

What tools can help with the calculation?

A web-based ROI calculator can handle the arithmetic. Campaign reporting in an email platform may help collect sales and cost inputs, while analytics or CRM integrations can improve visibility when revenue involves multi-touch journeys, pipeline, or offline conversions. These tools differ in the activity and attribution they can capture; check whether a tool supports your reporting scope and fits your existing workflow.
