Small businesses reduce AI-powered cyberattack risk by making important requests independently verifiable, protecting accounts with phishing-resistant multifactor authentication, authenticating their email domain, patching systems, maintaining tested backups, monitoring for unusual activity, and rehearsing an incident response. These controls address familiar threats such as phishing, business email compromise, credential theft and ransomware. Artificial intelligence can make those attacks more convincing and scalable, but it does not make every attack “AI-powered” or render existing safeguards useless.

What AI changes for a small business

Generative AI can produce polished messages quickly, imitate a manager’s writing style and help criminals personalize lures at scale. Voice-cloning tools can also make a payment request sound like a familiar executive. That makes a message’s grammar, tone or apparent familiarity less reliable as a security signal.

NIST’s March 2024 small-business phishing fact sheet warns that “Artificial intelligence (AI) can now be used to craft increasingly convincing phishing attacks.” It advises taking a second or third look before clicking a link, downloading a file, transferring funds, logging in or submitting sensitive information. The guidance supports careful verification; it does not prove that AI was used in any particular incident.

The FBI Internet Crime Complaint Center’s 2025 Annual Report, published in 2026, recorded more than $30 million in reported business losses from business email compromise (BEC) scams involving AI during 2025. That figure covers the AI-involved BEC category only. It is not total cybercrime loss, not all small-business loss and not a measure of how often AI is used in every BEC case.

How can small businesses reduce the risk of AI-powered cyberattacks?

1. Pause and independently verify high-impact requests

Use a separate communication channel whenever a message asks for money, credentials, sensitive data, a new bank account, a tax form, a gift-card purchase, a file download or an urgent change to payment instructions.

  1. Stop the requested action. Do not reply, click the link or use the phone number supplied in the message.
  2. Open an existing vendor record, contract, invoice or address book entry and retrieve a previously known phone number or email address.
  3. Contact the requester through that trusted channel. For a payment change, require confirmation from two authorized people or follow a written call-back procedure.
  4. Record who verified the request and when. Keep the original message available for investigation.

The Federal Trade Commission (FTC) specifically recommends verification procedures for wire-transfer requests. Make the rule easy to follow under pressure: no employee can approve a changed payment destination based only on an email, chat message or voice call.

2. Make reporting quick and blame-free

Tell staff exactly how to report a suspicious message and what to do if they already clicked, entered a password or sent data. A shared security mailbox, help-desk option or phone extension should be faster than trying to decide whether an alert is “serious enough.” Prompt reporting lets an administrator revoke sessions, reset credentials, warn other recipients and contact a bank before funds move.

Yubico - YubiKey 5C NFC - Multi-Factor authentication (MFA) Security Key and passkey, Connect via USB-C or NFC, FIDO Certified - Protect Your Online Accounts
  • POWERFUL SECURITY KEY: The YubiKey 5C NFC is the most versatile physical passkey, protecting your digital life from phishing attacks. It ensures only you can access your accounts
  • WORKS WITH 1000+ ACCOUNTS: Compatible with popular accounts like Google, Microsoft, and Apple. A single YubiKey 5C NFC secures 100+ of your favorite accounts, including email, password managers, and more
  • FAST & CONVENIENT LOGIN: Plug in your YubiKey 5C NFC via USB and tap it, or tap it against your phone (NFC), to authenticate. No batteries, no internet connection, and no extra fees required
  • MOST SECURE PASSKEY: Supports FIDO2/WebAuthn, FIDO U2F, Yubico OTP, OATH-TOTP/HOTP, Smart card (PIV), and OpenPGP. That means it’s versatile, working almost anywhere you need it
  • PRIMARY & SPARE KEYS: Just like having a spare house key, we recommend buying two YubiKeys - one for daily use and one as a spare. That way you’ll never get locked out of your accounts

3. Protect the accounts attackers want first

Enable multifactor authentication (MFA) on business email, cloud file storage, remote-access tools, banking, payroll, customer-management systems and administrator accounts. Use unique passwords; a password manager can help staff avoid reuse, but it supports MFA rather than replacing it.

CISA’s small-business guidance ranks common MFA methods by resistance to phishing:

Method Relative protection Implementation notes
Physical security key Strongest option listed by CISA Check that each email, cloud, financial and remote-access provider supports the key and establish a spare-key and recovery process.
Authenticator app with number matching Strong Users approve a sign-in after matching a displayed number; protect the phone and recovery account.
Authenticator app one-time code Better than SMS or email codes Codes can still be entered into a convincing phishing site, so verify unexpected sign-ins.
Biometrics Best when combined with another method Availability and recovery options vary by device and service.
Text or email code Weakest option in CISA’s list Use when stronger methods are unavailable, then plan a migration to an app or security key.

Compare methods by phishing resistance, account compatibility, employee usability, recovery procedures and administration effort. Buying a key alone does not prevent phishing if accounts are not enrolled correctly or recovery paths remain weak.

4. Authenticate your business email domain

Ask your email provider or administrator whether SPF, DKIM and DMARC are configured for the company’s domain. These standards help receiving systems identify mail sent by unauthorized servers and can reduce spoofing of your domain.

Yubico - YubiKey 5 NFC - Multi-Factor authentication (MFA) Security Key and passkey, Connect via USB-A or NFC, FIDO Certified - Protect Your Online Accounts
  • POWERFUL SECURITY KEY: The YubiKey 5 NFC is the most versatile physical passkey, protecting your digital life from phishing attacks. It ensures only you can access your accounts
  • WORKS WITH 1000+ ACCOUNTS: Compatible with popular accounts like Google, Microsoft, and Apple. A single YubiKey 5 NFC secures 100+ of your favorite accounts, including email, password managers, and more
  • FAST & CONVENIENT LOGIN: Plug in your YubiKey 5 NFC via USB and tap it, or tap it against your phone (NFC), to authenticate.
  • SPF lists servers permitted to send mail for the domain.
  • DKIM adds a cryptographic signature that receiving systems can check.
  • DMARC tells receiving systems how to handle messages that fail authentication and supplies reporting options.

Domain authentication does not prove the intent of a real employee whose account has been compromised. Keep MFA, access reviews and payment verification in place.

5. Patch software and remove unnecessary access

Install current operating-system, browser, application, network-device and security updates. Enable automatic updates where practical and replace unsupported systems when possible. Attackers often exploit ordinary, known vulnerabilities; AI assistance can improve targeting but does not change the value of basic patching.

Review administrator and third-party access at least periodically. Remove accounts no longer needed, limit privileges to the work required and require providers to explain how they protect your data and notify customers about incidents. CISA publishes small-business supplier and supply-chain resources that can help structure those questions.

How to make business data recoverable

Back up what the business cannot replace

Identify payroll records, accounting data, customer information, contracts, operational files, application configurations and identity-system settings. Back them up in a way that remains available if ordinary network accounts or computers are compromised. Separate backup administration from everyday user accounts where the technology permits.

Test restoration, not just backup jobs

A successful nightly job does not prove that files can be recovered. On a schedule appropriate to the business, restore representative files and at least one complete system or service. Record how long recovery takes, which credentials are required and whether permissions and integrations work. Fix failed or incomplete restores while the original data is still available.

How to detect and contain a compromise

Start with the systems that matter most

Enable useful logging and monitoring for email, identity, administrator actions, remote access, payment systems and storage containing customer data. A small firm does not need to collect everything on day one; begin with systems whose compromise would stop operations or create legal, financial or safety consequences.

  • Alert on impossible-travel or unfamiliar sign-ins, new forwarding rules, mass downloads, new administrator accounts and unusual payment activity.
  • Restrict who can read or change logs.
  • Protect logs from deletion or alteration by a compromised administrator account when the platform supports separate retention or immutable storage.
  • Assign a person or provider to review alerts and define an escalation time.

Write an incident-response contact list

Document who contacts the IT provider, bank, cyber-insurer, employees, customers, law enforcement and relevant regulators. Include after-hours numbers and an alternate decision-maker. The FTC advises reporting cyberattacks to the FBI and appropriate regulators, but reporting channels and deadlines depend on the incident, industry and jurisdiction. Obtain local legal advice for notification obligations involving personal, health or financial data.

Rehearse the first hour

Run a short exercise using a realistic scenario, such as a cloned-voice payment request followed by a stolen mailbox session. Practice preserving evidence, disabling accounts, contacting the bank, communicating with staff and restoring a clean system. Update the plan when contact details, vendors or responsibilities change.

Use the NIST CSF 2.0 to prioritize work

The FTC’s overview of NIST Cybersecurity Framework (CSF) 2.0 organizes security work into six functions. They are a planning structure, not a claim that every company must complete them in one universal order.

CSF function Small-business application
Govern Set risk ownership, policies, supplier expectations, legal requirements and budget priorities.
Identify List critical systems, data, vendors, dependencies and the impact of losing each one.
Protect Apply MFA, least privilege, secure configuration, patching, staff procedures and backups.
Detect Collect and review relevant logs, alerts and reports of suspicious activity.
Respond Contain incidents, preserve evidence, communicate and coordinate with banks, providers and authorities.
Recover Restore systems and data, resume operations and improve controls based on lessons learned.

Choose the next project by considering business-critical assets, likely impact, contractual or legal obligations, current capability and cost or time to implement. A ten-person company might secure email, banking and backups before deploying extensive monitoring; a healthcare or financial firm may have additional controls and reporting duties.

A practical 30-day implementation sequence

Days 1–7: close account and payment gaps

  1. Inventory email, file storage, remote access, banking, payroll and administrator accounts.
  2. Turn on the strongest supported MFA, prioritizing security keys where compatible.
  3. Change reused or exposed passwords and remove dormant accounts.
  4. Publish the independent call-back rule for payment and credential requests.
  5. Give every employee a simple reporting route, including instructions for reporting an action already taken.

Days 8–14: reduce spoofing and routine vulnerabilities

  1. Ask the domain or email administrator to verify SPF, DKIM and DMARC.
  2. Install outstanding updates and enable automatic updating where appropriate.
  3. Review administrator, vendor and remote-access permissions.
  4. Replace or isolate unsupported systems.

Days 15–21: secure recovery

  1. Identify irreplaceable data and configurations.
  2. Confirm that backups are separated from ordinary user access.
  3. Restore sample files and document the recovery procedure and elapsed time.

Days 22–30: detect, respond and improve

  1. Enable high-value identity, email and payment alerts.
  2. Protect logs and assign an alert reviewer.
  3. Write the incident contact list and jurisdiction-specific reporting steps.
  4. Run a short incident exercise and correct the weaknesses it exposes.

When the business builds or deploys AI systems

NIST’s 2025 adversarial machine-learning report discusses evasion, poisoning, privacy and misuse attacks affecting AI systems, along with mitigations and their limits. Those categories are most relevant to organizations that design, develop, deploy, evaluate or govern AI systems. A small business that merely uses an office chatbot does not automatically face every category directly, but it should still control sensitive data, review vendor permissions and avoid placing confidential information into services without an approved business process.

Ask an AI supplier what data it retains, who can access prompts and outputs, how accounts are protected, how incidents are reported and how the service can be disabled or exported if it fails. Apply the same MFA, patching, logging, backup and recovery principles to AI administration accounts as to other critical systems.

Common mistakes that leave firms exposed

  • Trusting polished language: AI-generated text can look professional; verify the transaction, not the writing quality.
  • Using the contact details in the request: an attacker controls those details. Retrieve a known number or address independently.
  • Stopping at SMS MFA: use an authenticator app or security key when the provider supports it.
  • Assuming DMARC prevents account takeover: it helps with domain spoofing, not a genuine compromised mailbox.
  • Checking backup status without restoring: test recovery and document the result.
  • Keeping response plans in one cloud account: retain an accessible offline or separately protected copy.
  • Blaming employees for reporting: fear delays disclosure and gives attackers more time.
  • Buying one “AI security” product: no single product replaces verification, MFA, patching, backups, monitoring and practiced response.

Bottom line

AI raises the realism and scale of familiar scams, so small businesses should make consequential actions independently verifiable and strengthen the controls that limit account takeover and speed recovery. Start with MFA and payment call-backs, then authenticate the domain, patch systems, test backups, monitor critical accounts and rehearse who responds. Use CISA’s small-business materials and cyber-hygiene resources as starting points, checking current eligibility and availability directly with CISA.
