No. Agentic commerce can put an AI intermediary between a shopper and a brand, but it does not automatically erase the relationship. Brands still have a chance to shape what agents recommend and how customers are served—if their product information is useful to machines, their data practices are clear, and customers retain control over what an agent can do. That is a strategic possibility, not a proven guarantee of retention.

What changes when an AI agent enters the shopping journey?

A conventional online journey often brings a shopper to a retailer’s site or app, where the retailer can present products, explain its value, and learn from the interaction. An agent can move that encounter upstream: it may interpret a need, compare options, and present a shortlist before the shopper reaches any brand directly.

That shift makes the agent an important interpreter of the brand. If it cannot find or understand a product’s attributes, availability, policies, or distinguishing features, the brand may be harder to evaluate. McKinsey’s 2026 discussion of luxury shopping describes the stakes as including brand identity, customer relationships, data control, and end-to-end stewardship when third-party assistants shape needs before a customer reaches a brand. Its 2025 global surveys covered 300 consumers and 90 merchants; luxury findings came from a 31-merchant segment and are described as directional snapshots, not definitive evidence for all retail. What do consumers say they need to trust agents?

Convenience and delegation do not remove the need for visibility and control. Visa’s 2025 consumer research, published on its 2026 report page, found that nearly nine in ten respondents wanted transparency into how agents make decisions; about half said they would stop using agents if that control disappeared. The survey covered online shoppers aged 18–65 who shop monthly and hold a debit or credit card: 1,600 respondents in the United States, 1,600 in Australia, and 500 in New Zealand. These are stated attitudes in those samples, not observed future buying behavior. Visa’s agentic commerce research.

Privacy findings also call for care in how brands and agents handle customer information. The National Retail Federation’s agentic commerce research page reports that 52% of consumers are comfortable sharing their data, while 83% report multiple overlapping concerns about privacy, misuse, and unwanted marketing. These are distinct reported findings: comfort sharing data does not mean consumers have no concerns about how it will be used. NRF’s agentic commerce research.

AI-assisted product research is already reported, but looking something up is not the same as authorizing an agent to buy it. In its January 2026 executive summary, the IBM Institute for Business Value and NRF report that 41% of consumers use AI assistants to research products, 33% to look for reviews, and 31% to find deals. The study surveyed 18,000 consumers and 200 industry executives globally. IBM and NRF’s 2026 Consumer Study executive summary.

How brands can remain relevant to both customers and agents

Make product information specific and machine-readable

An agent needs credible, structured information to compare products, not just a slogan. Keep attributes, compatibility, materials, availability, delivery terms, returns, and other decision-relevant details accurate and consistent across the places agents may draw from. Make the brand’s meaningful differences explicit enough to be compared rather than assuming a shopper will encounter them on a brand-owned page.

IBM and NRF call for credible product information that works for both people and algorithms. This is a practical recommendation, not evidence that a particular data format or publishing approach guarantees selection. The business implication is straightforward: incomplete or ambiguous information can make a product harder for an agent to represent accurately.

Explain data use and preserve customer control

Tell customers what information is used for personalization, what is shared with an agent or other service, and what choices they have. Make consent and revocation understandable, and avoid treating broad access as a default requirement for a useful shopping experience. The Visa and NRF findings suggest that willingness to use AI and willingness to surrender control are not interchangeable.

Set explicit limits on delegated authority

Define what an agent may do on a customer’s behalf, such as research, recommend, add to a cart, or complete a purchase. Set transaction limits and require confirmation where appropriate. Customers and merchants should be able to establish who authorized an action, what the agent was permitted to do, and how a disputed purchase or product representation will be handled.

Mastercard’s 2026 framework groups agentic trust around identity, intent, controls, trusted execution, and intelligence. These are useful design questions for organizations, but the framework is vendor guidance rather than independent proof that adopting it produces better outcomes. Keep human help where it adds value

Automation need not replace every human interaction. Customers may want a person when a decision is sensitive, a recommendation needs interpretation, a problem requires discretion, or a relationship depends on personal service. McKinsey makes this point in the context of luxury, where human service and clienteling can be part of the value. Its small luxury sample should not be treated as proof that every retail category needs the same service model.

What should a company evaluate before deploying agentic commerce?

Agentic commerce is not just a new checkout button. Accenture recommends coordination across product, marketing, pricing, payments, supply chain, legal, security, and data and AI teams, with operational measures such as exception rates and cost to serve. Those recommendations are consultancy guidance, not independent evidence of a measured retention effect. Accenture’s agentic commerce overview.

Decision area Questions to resolve
Customer visibility and control Can customers see why an agent made a recommendation, understand what data informed it, and change or revoke permissions?
Product and customer context Are product facts accurate and portable across systems? Is personalization context shared only with appropriate permission?
Authority and accountability What actions may an agent take, what limits apply, and who handles a disputed transaction or misleading representation?
Interoperability Can the agent and merchant systems exchange the information needed to represent products, policies, and orders consistently?
Human support At which moments would a person improve reassurance, interpretation, discretion, or service recovery?

Track operational signals such as exceptions and service cost, but interpret them alongside customer-facing outcomes. An efficient flow is not necessarily a trusted or relationship-building one. The evidence available does not establish a universal set of metrics or prove that any one implementation approach will preserve customer ownership.

What the evidence does—and does not—show

Survey results indicate that consumers report using AI for parts of product research while also expressing concerns about transparency, privacy, and control. They do not prove how people will behave as agents gain purchasing authority. Industry and consulting frameworks offer ways to organize implementation, but they are recommendations rather than causal demonstrations that a brand will retain the customer relationship.

One question remains open, as Sobeys marketing technology and digital experience vice president Byron Ells put it in IBM’s January 2026 executive summary: “How do you make sure an agent is choosing your brand over another? What’s the role of the brand or retailer? These are interesting questions that we need to answer.” No available evidence settles which brands will retain customer ownership or which agent-commerce protocol will prevail.

The defensible conclusion is that the relationship becomes more contestable, not that it disappears. Brands can influence discovery and the experience after purchase by making their value legible to agents, giving customers meaningful control, setting clear transaction rules, and remaining useful when human service matters.
