AI investment risk is distributed across one value chain, but each business model carries a different failure point. Chipmakers may book orders before customers prove that AI workloads are profitable. Cloud providers spend billions on data centers, power and servers before capacity is fully utilized. Software companies must turn interest in AI features into recurring paid usage while protecting retention and margins in their existing products.

That makes the right question less “Which category is safest?” and more “Where does this company’s capital go, when does it earn a return, and what happens if demand or monetization arrives late?”

Why the same AI boom creates different risks

AI systems require a chain of suppliers: chip designers and manufacturers, server and networking vendors, data-center operators, cloud platforms, and software products. Cash commitments and revenue recognition occur at different points in that chain. A purchase order for accelerators can precede the customer’s deployment; a cloud provider’s construction and equipment spending can precede utilization; and a software vendor’s research and serving costs can precede a customer’s willingness to pay.

The categories also overlap. Microsoft reports both Microsoft Cloud and Microsoft 365 product and cloud revenue, and describes a strategic partnership and revenue-sharing relationship with OpenAI in its 2025 annual report. Alphabet combines advertising with cloud, subscriptions, platforms and devices. A company therefore needs to be analyzed by segment mix, dependencies and disclosures rather than assigned one permanent label.

Chipmakers: demand and deployment risk upstream

Orders can arrive before economic proof

A chip supplier generally sells hardware before an end customer can demonstrate that deployed AI workloads generate an attractive return. The buyer must still obtain data-center space, power, networking, staff and financing, then keep workloads running at prices that justify the investment. If that process slows, future orders can be deferred even when earlier shipments were strong.

NVIDIA states that customers may defer orders when they lack data-center infrastructure or funding, or when they adopt new technology more slowly than expected. In its Form 10-Q for the quarter ended July 26, 2026, the company reported $279 billion in supply and capacity commitments. That is a dated company disclosure about obligations in its supply chain, not an estimate of total AI-market demand. (NVIDIA Form 10-Q)

What can break the order curve

  • Customer concentration: a small number of large buyers can make aggregate orders look strong while leaving the supplier exposed to a few spending plans.
  • Deployment constraints: customers may have chips on order but lack electricity, buildings, networking or financing to put them into service.
  • Product transitions: a new architecture can cause customers to delay purchases, while a supplier must manage inventory and manufacturing capacity for both current and next-generation products.
  • Competition and controls: rival architectures, in-house chips, export restrictions or changes in permitted configurations can alter the addressable order pool.
  • Inventory and commitments: capacity reserved to meet anticipated demand can become a mismatch if customers slow or cancel, creating working-capital and supply obligations.

Questions for a chipmaker’s filings

  • How concentrated are receivables and orders by customer or geography?
  • Are inventory days, purchase commitments and supplier capacity rising faster than revenue?
  • What portion of demand depends on customers that are still building infrastructure?
  • How quickly are customers moving from one architecture to the next, and who bears the transition cost?

These questions test whether reported orders are backed by funded, deployable projects rather than assuming every shipment represents durable end demand.

Cloud providers: the infrastructure and financing burden is direct

Capital is spent before utilization is certain

A hyperscaler funds data centers, servers, accelerators, networking, cooling and energy. Those assets create depreciation and operating costs whether customers fully use them or not. The provider must finance construction and equipment, fill capacity with workloads, and charge enough to cover depreciation, power, labor and the cost of capital.

S&P Global Ratings says its credit analysis monitors monetization, demand durability, overcapacity, and contractual or debt-like obligations. Its August 27, 2026 release projects combined hyperscaler capital expenditure above $1.3 trillion by 2027. The same release says its analysis expected negative free operating cash flow across six large hyperscalers in 2026 and 2027, with recovery not projected until 2029. The $1.3 trillion figure is an analyst projection, not reported spending by companies. (S&P Global Ratings, August 27, 2026)

S&P Global Ratings Managing Director and Sector Lead Naveen Sarma summarized the issue: “As AI infrastructure investment accelerates, the focus is expanding beyond the scale of spending to the funding models, financial commitments and long-term implications that accompany it,” (S&P Global Ratings).

Customer commitments improve visibility, not certainty

Amazon CEO Andy Jassy wrote in the company’s 2025 shareholder letter, published in 2026, that Amazon expected approximately $200 billion of 2026 capital expenditure. He said much AWS capital expenditure was expected to be monetized in 2027–2028 and that a substantial portion had customer commitments. These are management expectations in a shareholder letter, not independently verified forecasts. Commitments can support planning, but they still leave counterparty, timing, utilization, pricing and concentration risks. (Amazon shareholder letter)

Cloud-provider downside questions

  • Can the company fund construction and equipment without weakening its balance sheet or free cash flow for longer than planned?
  • Are customer contracts binding, and do they cover enough of the depreciation, energy and financing cost?
  • What happens if customers reduce usage after reserving capacity, or if workloads migrate between providers?
  • Is capacity being built for durable demand or for a short-lived training surge?
  • How quickly can the provider slow construction or repurpose assets if utilization disappoints?

Cloud economics therefore combine demand risk with operating leverage. A provider can have excellent technical demand and still earn poor returns if capacity arrives too early, prices fall, or utilization remains below the level needed to cover fixed costs.

Software companies: monetization, retention and margin risk

Interest is not the same as paid usage

Software vendors usually commit research, product-integration and inference-serving costs before customers decide whether AI features deserve a higher price or broader deployment. Revenue may be delayed, bundled into an existing subscription, substituted for another feature or consumed heavily by users without a matching price increase.

Alphabet’s 2025 Form 10-K says its AI offerings may monetize differently from historical offerings and may affect revenue growth and margin trends. Alphabet reported $91.4 billion of capital expenditure in 2025 and separately said it expected a significant increase in 2026 infrastructure investment compared with 2025. The $91.4 billion is historical reported capex; the 2026 increase is forward-looking company commentary. (Alphabet Form 10-K)

Existing products can be helped or displaced

An AI assistant can increase retention, seat expansion or usage, but it can also answer questions that previously drove activity in a company’s older products. The vendor must measure whether new usage is incremental, whether customers renew at higher rates, and whether inference, support and safety costs fit within gross-margin targets.

Useful evidence includes paid AI attach rates, expansion of seats or usage, retention and renewal behavior, pricing changes, gross margin, customer-acquisition cost, product displacement and research-and-development spending. A large user count without recurring paid usage does not establish monetization.

Why the software/cloud boundary matters

Microsoft’s 2025 annual report and 2026 Form 10-K illustrate why labels can mislead: the company operates cloud infrastructure and sells productivity software, while its strategic partnership and revenue-sharing relationship with OpenAI creates a dependency that spans both layers. A software company with its own cloud may carry some infrastructure risk; a cloud provider that sells applications may also face product adoption and cannibalization risk. (Microsoft 2025 Annual Report; Microsoft Form 10-K for the year ended June 30, 2026)

Comparison by risk dimension

Dimension Chipmakers Cloud providers Software companies
Main AI investment exposure Orders depend on customer demand and ability to deploy systems; supplier capacity and inventory can be mismatched to demand. Direct capital and operating exposure to data centers, servers, networking, energy and financing; returns depend on utilization and customer monetization. Product development and serving costs; success depends on adoption, willingness to pay, retention and differentiation.
Timing mismatch Orders can precede proof that deployed workloads generate attractive customer returns. Capital spending occurs before or ahead of full capacity utilization and revenue realization. Development and integration costs can precede paid adoption; revenue may be bundled, substituted or delayed.
Key downside questions Are orders concentrated? Can buyers finance and deploy? Could architecture changes, competition, export controls or slower adoption alter the order curve? Can infrastructure be funded and filled? Do commitments bind? Will revenue cover depreciation, energy and capital costs? Is capacity at risk of overbuilding? Are users paying for AI features? Do features increase retention or cannibalize existing offers? Are inference and support costs manageable?
Helpful evidence Customer concentration, inventory, capacity and supply commitments, product transitions and customer deployment constraints. Capex, leases, debt, guarantees, customer contracts, utilization, depreciation, power, cloud growth and free cash flow. Paid usage, seat or usage expansion, retention, pricing, gross margins, acquisition cost, product displacement and R&D.

The comparison is an editorial synthesis of company disclosures and S&P Global Ratings’ stated credit-monitoring concerns, not a quoted rating model.

What happens if AI demand slows?

At the chip layer

Customers may stretch replacement cycles, defer orders or reduce new commitments. The supplier’s immediate exposure is to order timing, inventory and reserved capacity, even if software usage remains healthy in the long run.

At the cloud layer

The provider still owns or leases much of the capacity. Lower utilization can leave depreciation, energy and financing costs in place while revenue growth slows. Customer contracts may cushion the decline, but their duration, counterparty quality and usage terms determine how much protection they provide.

At the software layer

Customers may limit seats, reduce usage or reject a premium tier. The vendor can face a double squeeze: slower monetization while inference, support and model-development costs continue. A feature that is popular but unprofitable may require pricing, model or product changes.

A practical way to analyze an AI-exposed company

  1. Map the revenue and cost layers. Identify whether the company sells components, infrastructure capacity, applications, or several of these, and separate each material segment.
  2. Match spending to the return date. Compare capex, leases, supply commitments, R&D and serving costs with when management expects revenue or utilization to arrive.
  3. Test the demand evidence. Look for paid usage, contract duration, renewal, backlog quality and customer concentration rather than announcements or trial users alone.
  4. Examine financing and obligations. Include debt, guarantees, purchase commitments, take-or-pay arrangements and other contractual or debt-like exposures.
  5. Stress utilization and pricing. Ask what happens if workloads arrive six to 12 months late, prices fall, or customers use less capacity than reserved.
  6. Check substitution and dependency. Determine whether AI expands the existing product, replaces it, depends on a partner, or shifts economics to another segment.
  7. Separate fact from expectation. Label reported results, analyst projections and management guidance distinctly, with their dates and scope.

How to interpret the headline figures

The figures in the public disclosures measure different things and should not be added into a market total. NVIDIA’s $279 billion is a company-reported supply and capacity commitment as of July 26, 2026. Alphabet’s $91.4 billion is historical 2025 capex. S&P Global Ratings’ more-than-$1.3 trillion is a projected combined hyperscaler capex figure for 2027. Amazon’s approximately $200 billion is management’s expected 2026 capex. Comparing them requires keeping the publisher, date, scope and status—reported, projected or expected—attached to each number.
