You do not automatically need to rip up every floor to replace a gas combi boiler with a heat pump in an 1872 home. A heat pump can use an existing wet radiator system if the radiators and pipework can deliver enough heat to each room at the design’s operating temperature. Some rooms may need larger or additional emitters; that does not mean every radiator or floor must be replaced.

The combi-to-heat-pump change also means planning for stored hot water, equipment space and a suitable installation location. The house’s age alone cannot determine what work it needs: a room-by-room heat-loss calculation and a survey of the actual building are the starting point.

Can a heat pump work with the radiators already in the house?

Often, yes. The key question is not whether the radiators are old, but whether each one can meet its room’s heat demand with the water temperature planned for the heat pump. Heat pumps typically operate more efficiently at lower flow temperatures than conventional gas boilers, so a radiator system that worked with the combi may need adjustment.

Historic England cautions that sound existing pipework and emitters in historic buildings should not be assumed to need complete replacement. It recommends assessing their size and condition with a building-services engineer.

Keep emitters that meet the room’s heat demand

Ask the designer to calculate heat loss room by room and check each radiator’s output at the proposed flow temperature. The design should also assess whether the pipework can support the required system flow. A house-wide instruction to replace all radiators based on its age is not a substitute for those checks.

Upgrade selectively where calculations show a shortfall

If one room’s existing emitter cannot supply enough heat, possible responses include a larger radiator, a double-panel radiator in place of a single-panel one, or an additional emitter. The right choice depends on the room, system and installation constraints; have the installer specify the required output, dimensions and connections before choosing equipment.

Do you need to lift floors or install underfloor heating?

Not necessarily. If the existing radiator system can meet the calculated room loads, it may be possible to retain it without installing underfloor heating throughout the home. Whether a floor needs to be lifted locally for pipework cannot be determined from the build year; it depends on the existing layout and the proposed design.

Underfloor heating is one option, not a prerequisite. Historic England notes that it is suitable for low flow temperatures but responds slowly. Raising or altering floors can affect doors, skirtings and steps, and may require listed-building consent. Compare the disruption and floor-level changes with the emitter area and operating temperature the design needs.

What changes when you replace a combi boiler?

A combi boiler heats water on demand; a heat pump generally heats stored hot water. Plan for a suitable hot-water cylinder or another specifically designed solution, including its location and pipework, before agreeing the project scope. A cylinder can use cupboard space and affect plumbing routes, so its position matters as much as the outdoor unit’s location.

Should you insulate the house before installing a heat pump?

There is no blanket requirement in the cited guidance to carry out every possible insulation measure before installation. Insulation and draught-proofing can reduce heat loss and may help low-carbon heating perform well, but the useful measures depend on the building. Ofgem identifies loft and cavity-wall insulation as examples that can help reduce heat loss.

Use the EPC or a building survey to identify practical priorities and coordinate disruptive work with the heating project. RICS says a whole-building approach does not mean all improvements must happen at once; work can be staged.

Which heating approach should you compare?

Approach What to weigh
Retain the existing radiators Room-by-room heat output at the proposed flow temperature, plus the condition and capacity of the pipework.
Upgrade selected radiators or add emitters Whether targeted changes can meet individual room loads without replacing serviceable equipment elsewhere.
Install underfloor heating Low-temperature suitability and emitter area against installation disruption, slower response and possible floor-level changes.
Use a high-temperature heat-pump option Citizens Advice says it may avoid the cost of replacing pipes or radiators but uses more electricity; suitability depends on the property’s design.

For the heat source, Citizens Advice describes ground-source heat pumps as more expensive to install and usually more efficient than air-source systems. Ground loops can require trenches, while boreholes may be more expensive. Space, ground works, upfront cost and the specific site all affect the comparison.

What should you ask installers to assess?

  1. Request a whole-house survey and room-by-room heat-loss calculation. Do not rely on a quote based only on the existing boiler’s output.
  2. Ask for the proposed flow temperature and the output required from each room’s emitters at that temperature.
  3. Ask which existing radiators and pipework can remain, and what room-specific changes are needed where an emitter falls short.
  4. Agree a location and pipework route for the hot-water cylinder or designed alternative.
  5. Check indoor and outdoor equipment space, air circulation, electricity supply and noise or siting constraints, including windows facing neighbours.
  6. Review insulation and draught-proofing priorities against the EPC or survey, then coordinate any chosen work with the heating installation.
  7. Get multiple quotes from MCS-certified installers. If seeking Boiler Upgrade Scheme support, check Ofgem’s current requirements and confirm how the grant is reflected in the quote.

What do an 1872 build date and the available costs tell you?

The build date does not establish the home’s construction, insulation, floor structure, radiator sizes, pipe diameters, hot-water demand, electrical capacity, listing status or available outdoor space. Without those details, it is not possible to specify the heat-pump capacity, identify exactly which rooms need new emitters, predict whether any floor must be lifted, or forecast this home’s installation cost or bills.

Citizens Advice stated average costs of £13,000 for an air-source heat pump and £31,000 for a ground-source heat pump on its 2024 guidance page. These are published averages, not current quotes or a prediction for this house; equipment, heat demand and associated work affect the actual cost.

Historic England’s Main Mill and Kiln example describes a non-domestic heritage project with 10 vertical boreholes at 187 metres deep, two 59 kW heat pumps and an estimated 69% of energy use supplied by the heat-pump system. It is a specific large-building example, not a domestic design or a typical outcome for an 1872 home.

Will your energy bills be higher or lower?

The build year alone cannot answer that. The result depends on heat loss, the efficiency of the old boiler and new heat pump, electricity tariffs, household use and whether the gas supply remains. A property survey and a design based on the household’s actual heating and hot-water needs are needed for a meaningful estimate; a universal savings promise would not be reliable.

Do listing, conservation or grant rules affect the project?

Check heritage and siting requirements for the actual property

A home built in 1872 is not necessarily listed. Check its actual designation and the proposed works. Historic England says heat pumps in listed buildings or conservation areas are likely to need consent. Confirm relevant planning, building and heritage requirements before settling the equipment layout.

Check current Boiler Upgrade Scheme rules before relying on support

Ofgem’s property-owner guidance version 5.1 applies to applications properly made on or after 28 April 2026; the page says updated uplifted-grant guidance applies from 21 July 2026. Grant amounts and eligibility should be checked against current Ofgem guidance before committing. The uplift described by Ofgem is restricted to qualifying off-gas-grid properties, so it does not apply to a home connected to mains gas.

Ofgem says a qualifying system must replace an existing fossil-fuel or electric heating system and meet scheme technical conditions, including providing the home’s full space heating and hot water; fossil-fuel hybrid systems are ineligible. Eligible installations must be installed and commissioned by an MCS-certified installer. The installer applies on the owner’s behalf, and the grant should appear as an upfront discount.
