Neither share is automatically the better choice. Grasim Industries gives you a diversified-business exposure that includes a substantial cement interest through UltraTech, while UltraTech Cement is the more direct listed exposure to cement production. The right fit depends on how much cement concentration you want, what you already own, your tolerance for conglomerate complexity and cyclical earnings, and the valuation available on the day you invest.

The operating figures available for the two companies come from different reporting periods and scopes, so they should not be treated as a like-for-like scorecard. Grasim’s reported FY2025-26 figures are consolidated group numbers; the widely quoted UltraTech figures below are consolidated FY2024-25 results, supplemented by an October 2025 capacity update.

What you actually own with each share

Grasim Industries: a diversified parent company

Grasim is a diversified group company rather than a pure cement operator. Its FY2025-26 integrated report identifies cellulosic fibres, chemicals, building materials, financial services, renewables, textiles and insulators among its businesses. Cement exposure comes through UltraTech and other building-material activities, but the share’s results also reflect businesses with different demand cycles, margins, capital needs and regulatory environments.

That breadth can reduce dependence on one operating segment, but it also makes the investment case harder to read. Group revenue, EBITDA and profit combine businesses that cannot be valued with one simple sector multiple. A shareholder has to assess the operating companies, the parent’s capital-allocation decisions and the value of its listed and unlisted interests.

Grasim’s chairman, Kumar Mangalam Birla, described the performance as follows: “Grasim delivered a strong performance by staying focused on disciplined execution, operational agility, and long-term value creation.” This is management’s characterization of the year, not evidence that future returns are assured.

UltraTech Cement: direct cement exposure

UltraTech is the more direct listed cement holding. Its earnings are primarily driven by cement and related building-material operations, so investors can connect changes in volumes, realizations, fuel costs, logistics, capacity utilization and expansion spending more directly to reported results.

For FY2024-25, UltraTech reported consolidated sales volume of 135.83 million tonnes, consolidated net sales of ₹74,936 crore and global cement capacity of 188.76 MTPA at 31 March 2025. These are company-reported FY2024-25 figures, not a current spot estimate. UltraTech’s October 2025 update subsequently stated capacity of 192.26 MTPA and projected global capacity of 240.76 MTPA after planned expansion, with phased commissioning expected from FY2028. Projected capacity is a company plan, not capacity already operating.

Why the headline numbers cannot be ranked directly

Different consolidation scopes

Grasim’s ₹1,75,431 crore revenue and ₹25,872 crore EBITDA consolidate a broad group. UltraTech’s ₹74,936 crore net sales and 135.83 million tonnes are measures of a cement-led company. A larger group revenue number does not show that Grasim’s cement economics are better, and UltraTech’s smaller revenue number does not imply a weaker enterprise.

There is also a look-through issue: Grasim’s holding already gives an investor exposure to UltraTech. Buying both shares can increase cement exposure rather than diversify it, depending on the proportion of Grasim’s value represented by UltraTech and the weight of UltraTech in the rest of the portfolio.

Different dates

Grasim’s figures are from FY2025-26, whereas the detailed UltraTech operating figures cited here are FY2024-25. The October 2025 UltraTech capacity statement is a later operational update, but it does not replace a full audited income statement for FY2025-26. UltraTech’s investor financials page should be checked for the latest audited release before building a current comparison.

Do not describe 188.76 MTPA as UltraTech’s latest capacity after the October update, and do not treat the planned 240.76 MTPA as achieved. The dates and status belong beside every number in an investment worksheet.

How to compare operating performance

Start with cement volumes and realizations

For UltraTech, the 135.83 million tonnes of FY2024-25 sales volume provides a clear scale indicator. The next questions are whether volume growth came from newly commissioned plants, acquired capacity, stronger demand or pricing actions; whether realizations kept pace with costs; and how much of the reported change came from subsidiaries and joint operations.

For a Grasim analysis, isolate the cement contribution rather than using consolidated group growth as a proxy. Review UltraTech’s reported volume, realization and margin trends, then assess how those results flow into Grasim’s shareholding and consolidated accounts. Group-level growth can be strong even when one segment is soft, and a weak non-cement segment can obscure a healthy cement cycle.

Use capacity utilization and EBITDA per tonne together

Capacity alone does not generate cash. Compare utilization for the same period, regional mix, operating EBITDA per tonne and the incremental margin from new plants. A plant running below an efficient utilization level can dilute returns even when total capacity is rising.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

When extracting EBITDA per tonne, use the same volume denominator and the same consolidated or standalone basis for both periods. Check whether the company includes ready-mix concrete, white cement, overseas subsidiaries or other products in the numerator. A change in definition can look like an operational improvement when it is only a reporting change.

Track energy, freight and other variable costs

Cement profitability is sensitive to fuel, power, freight and input costs. Examine cost per tonne and the company’s explanation for movements, rather than assuming a higher sales price automatically improves profit. Alternative fuels, captive power, renewable generation, logistics efficiency and plant location can change the cost curve, but each requires capital and execution.

The supplied disclosures do not establish a single, period-matched set of utilization, EBITDA-per-tonne and energy-cost figures for both companies. Obtain those line items from the latest UltraTech and Grasim filings before making a numerical operating comparison.

Do not ignore Grasim’s non-cement businesses

Grasim’s cellulosic fibres, chemicals, financial services, textiles, renewables and insulators can offset or amplify cement-cycle effects. Each segment should be assessed for revenue growth, operating margin, working-capital intensity and reinvestment requirements. A diversified portfolio may stabilize group earnings, but it can also make capital allocation harder to evaluate because cash generated in one business may fund expansion in another.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Capacity expansion, debt and capital allocation

Separate operating scale from value creation

Grasim’s FY2025-26 report refers to UltraTech capacity of 200 MTPA and beyond. UltraTech’s own October 2025 communication reported 192.26 MTPA and projected 240.76 MTPA after planned expansion. The discrepancy can reflect different cut-off dates, definitions or inclusion rules; it should be reconciled with the underlying UltraTech filing rather than averaged or presented as a contradiction.

Expansion can create value when new capacity earns an attractive return after construction, ramp-up, maintenance and financing costs. It can destroy value if demand, pricing or utilization fail to support the investment. For each announced project, record the expected commissioning date, capital cost, funding source, expected utilization and management’s return assumptions when disclosed.

Review debt and interest burden on a common date

Compare gross debt, cash, net debt, lease liabilities and finance costs at the same reporting date. A group-level Grasim figure may include financial-services businesses whose balance sheets naturally differ from those of an industrial cement company. For that reason, consolidated net debt-to-EBITDA is not automatically comparable with UltraTech’s ratio without understanding the businesses included.

Interest coverage and cash conversion matter during an expansion cycle. Rising EBITDA can coexist with weak free cash flow if working capital and capital expenditure absorb cash. Conversely, a temporary margin decline may be manageable if projects are near completion and the balance sheet remains resilient. Use the cash-flow statement, not profit alone, to test that distinction.

Assess the parent’s allocation decisions

For Grasim, ask how management allocates cash among cement exposure, chemicals, fibres, financial services, renewables, dividends, debt reduction and new ventures. The question is not simply whether UltraTech is growing; it is whether the parent’s capital allocation improves per-share value after considering dilution, funding costs and the value of other businesses.

For UltraTech, focus on the discipline of capacity additions, acquisitions, integration, maintenance spending and shareholder distributions. Planned capacity is useful only if execution, market demand and funding remain on track.

Valuation: the price you pay can reverse the conclusion

No current share price or valuation multiple was verified in the material available for this comparison. Therefore, the operating scale figures above cannot support a live buy, sell or winner call. Before investing, collect same-day prices and the latest audited per-share data from the companies’ investor disclosures and a reliable market-data source.

A practical comparison worksheet

  1. Fix the date. Use one trading date for both share prices and one common reporting period for earnings, cash flow, debt and shares outstanding.
  2. Choose the earnings basis. Use consolidated diluted EPS for both companies, or clearly label a different basis. Do not compare Grasim consolidated EPS with an UltraTech standalone figure.
  3. Calculate valuation multiples. Record price-to-earnings, enterprise value to EBITDA and free-cash-flow yield. Keep exceptional items, discontinued operations and one-time gains visible rather than silently normalizing them.
  4. Adjust for capital intensity. Compare maintenance and growth capital expenditure, net debt and the cash required to complete announced projects.
  5. For Grasim, test a sum-of-the-parts view. Value major operating businesses and the UltraTech interest separately, then subtract parent-level obligations and apply only a clearly stated treatment for holding-company complexity. Do not treat a theoretical sum as a realizable market price.
  6. Run sensitivity cases. Test lower cement realizations, higher energy costs, slower volume growth, delayed commissioning and higher interest rates. Record how much the valuation changes under each case.

A low multiple is not automatically cheap: it may reflect leverage, weak returns, execution risk or a structurally lower-quality earnings mix. A high multiple is not automatically expensive if durable cash generation and returns on new capacity justify it. The comparison becomes useful only when the price, earnings definition and assumptions are visible.

Which portfolio role fits which investor?

Choose the diversified route when you want broader business exposure

Grasim may fit an investor who wants one listed holding spanning several industries and is willing to analyze a complex group. It can be more suitable when the rest of the portfolio is already concentrated in a single sector and the investor values exposure beyond cement.

The trade-off is that diversification at the company level does not guarantee diversification at the portfolio level. If your other holdings already include the same financial-services, chemicals, textile or building-material businesses, the incremental diversification may be smaller than it appears.

Choose the focused route when you want cement-linked sensitivity

UltraTech may fit an investor who deliberately wants cement-sector exposure and is comfortable with demand, pricing, energy-cost and capacity-cycle risk. Its focused reporting can make operating drivers easier to monitor than a diversified parent’s consolidated accounts.

The trade-off is concentration. Cement weakness, cost inflation, project delays or an adverse pricing environment can affect a larger share of the investment thesis than they would in a diversified group.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Be careful when holding both

Holding both shares can be rational if you want direct cement exposure in addition to a diversified parent, but it is not a free diversification benefit. Grasim already has material exposure to UltraTech, so the combined position should be measured on a look-through basis. Add the direct UltraTech value to the indirect exposure embedded in Grasim, then compare that total with your target cement allocation.

Match the choice to time horizon and risk tolerance

  • Long horizon: prioritize reinvestment returns, balance-sheet resilience and the ability to compound per-share cash flow over several cycles.
  • Medium horizon: pay closer attention to the valuation paid, current utilization, cost trends and the timing of capacity additions.
  • Lower risk tolerance: examine leverage, interest coverage, cash-flow volatility and concentration before considering either share.
  • Higher tolerance for cyclicality: a focused cement position may be acceptable, but position size should reflect the possibility of sharp earnings swings.

Common mistakes in a Grasim-versus-UltraTech comparison

Using group revenue as a proxy for investment quality

Grasim’s ₹1,75,431 crore consolidated revenue and UltraTech’s ₹74,936 crore consolidated net sales describe different businesses. Scale is not a return measure. Compare margins, reinvestment needs, cash conversion, balance-sheet risk and per-share outcomes instead.

Mixing fiscal years or standalone and consolidated accounts

Label every figure with its period and basis. A FY2024-25 UltraTech number cannot be presented as a FY2025-26 result, and a standalone subsidiary number cannot be compared with Grasim’s consolidated group result without adjustment.

Treating planned capacity as operating capacity

The 240.76 MTPA figure is projected capacity after planned expansion, with phased commissioning expected from FY2028. It is not current production capacity and should not be used to calculate present utilization or current enterprise value.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Ignoring overlap in existing holdings

Buying a direct UltraTech position after buying Grasim may increase exposure to the same cement economics. Map indirect holdings before deciding that a second share adds diversification.

Declaring a winner without a purchase price

Business quality and investment return are different questions. The same company can be attractive at one valuation and unattractive at another. A portfolio-fit decision requires a dated price, comparable earnings and an explicit risk budget.

A repeatable decision process

  1. List your current exposures. Identify direct and indirect holdings in cement, building materials, financial services, chemicals and other Grasim businesses.
  2. Set a target role. Decide whether you want diversification through a parent or deliberate cement concentration through a focused operator.
  3. Gather matched data. Use the latest audited reports, same-date prices, diluted shares, net debt, cash flow and project commitments. UltraTech’s investor financials page provides the company’s reporting hub.
  4. Build base, downside and upside cases. Change volume growth, realizations, energy costs, utilization, capex timing and interest rates rather than relying on one forecast.
  5. Check balance-sheet capacity. Confirm that debt and cash flows can support expansion under the downside case.
  6. Size the position. Limit the combined direct and indirect cement exposure to a level consistent with your tolerance for sector cyclicality.
  7. Define what would change your mind. Examples include a sustained deterioration in cash conversion, materially weaker project returns, excessive leverage, or a valuation that no longer compensates for the risks you identified.

What to verify before making a current decision

Because the available figures span FY2024-25, FY2025-26 and an October 2025 capacity announcement, refresh the following items immediately before investing:

  • Latest audited FY2025-26 UltraTech income statement, balance sheet and cash-flow statement.
  • Current share prices, diluted EPS, price-to-earnings, enterprise-value-to-EBITDA and free-cash-flow yield for both shares.
  • Net debt, finance costs, lease liabilities and interest coverage on the same date.
  • UltraTech’s current capacity definition, commissioning progress and actual utilization versus the 200 MTPA-and-beyond framing in Grasim’s report.
  • Actual progress toward the 240.76 MTPA planned capacity and the stated FY2028 phased commissioning schedule.
  • Segment margins and capital employed for Grasim’s non-cement businesses.
  • Dividend, share-count and any subsequent fund-raising information.

That update is essential because company-reported scale, planned projects and historical earnings can move at different speeds. A dated, like-for-like model is more informative than a headline comparison.
