High-performing global tech teams do not depend on finding a universally ideal meeting schedule. They coordinate through clear written context, visible ownership, reliable handoffs, and live discussions reserved for work that benefits from real-time exchange. There is no evidence-based universal target for shared hours, and asynchronous communication is not automatically better; the right balance depends on the work and the people doing it.

What makes a global team work across time zones?

Time-zone spread changes when colleagues can exchange information, but it is only one part of coordination. Teams also need to manage dependencies, capacity, and cooperation across people and groups. In a Microsoft Research report published in September 2009, Andrew Begel and Nachi Nagappan examined a 300-person software application team, including dependencies between Boston and Hyderabad. Interviews with 26 team members and a survey of 775 Microsoft engineers identified communication, capacity, and cooperation as prominent coordination issues. The work offers foundational context from one corporate setting, not a current benchmark for all engineering teams. Microsoft Research report.

An operational implication is to inspect how work moves across boundaries, not just how many hours people share online. A team may have ample overlap and still struggle if decisions are hard to find, ownership is unclear, or one group is overloaded.

Which work should be asynchronous, and which needs a meeting?

Use asynchronous communication for work that can wait for a considered response

Routine updates, review requests, design proposals, and decisions that do not require immediate debate can often move forward asynchronously. Put the relevant context, discussion, and outcome in a shared, searchable place so a colleague in another time zone can contribute without waiting for someone to come online. GitLab’s handbook describes this as its default approach, using public issues, merge requests, and channels, and recommends recording conclusions from offline conversations. It is company operating guidance, not a controlled demonstration that the same practice improves every team’s performance. GitLab communication handbook.

Keep live discussion for work that benefits from real-time exchange

A meeting can be useful when the group needs to resolve ambiguity, make a decision through discussion, or connect people who otherwise have little interaction. Do not treat asynchronous work as a reason to eliminate meetings altogether: cross-time-zone meetings can bring together colleagues who are organizationally distant, even while imposing scheduling burdens.

Microsoft Research recommends combining modes: share briefing material before a discussion, make deadlines explicit, and use shared searchable channels or documents for contributions from people on different schedules. These are research-informed recommendations, not a guarantee that a particular tool or meeting protocol will improve output in every organization. How should teams set expectations for written work?

Agree on channels, response windows, and urgency

Write down where routine questions, project updates, decisions, and urgent issues belong. Set realistic response expectations for each channel and define how to signal a genuine time-critical issue. This operating agreement builds on the handbook-first approach described in GitLab’s communication guidance; adapt it to your team rather than assuming one company’s conventions fit every workplace.

Make handoffs actionable

A handoff should let the next person act without reconstructing the previous conversation. Microsoft Research’s mixed-mode guidance recommends explicit deadlines with dates and time zones, alongside preparation and shared records. A practical handoff can include:

  • Purpose: what the work or request is meant to accomplish.
  • Context: links, decisions, constraints, and relevant background.
  • Current state: what is complete, what remains, and any known blocker.
  • Owner and next action: who is responsible for the next step and what they should do.
  • Deadline: a specific date, time, and time zone when timing matters.

Keep the decision and its rationale in a shared record, even if a conversation happened live or privately. That gives absent colleagues a reliable way to understand what was decided and why.

How can teams make meetings useful and fair?

Design each meeting around a purpose

Before scheduling, state the decision or conversation needed, share briefing material, and invite the people whose input is necessary. End with an explicit record of decisions, owners, and next steps. If the work does not need immediate exchange, use an asynchronous discussion instead; if the group needs live clarification or connection, keep the meeting.

Make inconvenient hours visible and share their burden

Early and late meetings are not distributed evenly by default. Mok, Sun, Sen, and Sarraf’s 2023 CHI study analyzed 20 million meetings at one multinational technology corporation and surveyed 130 employees about scheduling needs. They found that cross-time-zone meetings clustered around early mornings and late evenings, conflicted with stated preferences, and placed burdens unevenly across organizational levels and geographies. The authors wrote, “Additionally, the burdens of meeting across time boundaries are asymmetrically distributed among workers at different levels of the organization and different geolocations.” The study is observational and limited to one corporation; it does not show that all cross-time-zone meetings are harmful or that eliminating them improves collaboration. Mok, Sun, Sen, and Sarraf, CHI 2023.

Track who is repeatedly asked to join outside their usual working hours, then discuss how to share that inconvenience across locations and organizational levels. Microsoft Research recommends asking teams how they will share early- and late-meeting burdens. Rotation is a reasonable response to observed asymmetry, but the study did not test a rotation policy as a causal intervention. Keep the focus on actual burden rather than assuming a schedule is fair because it works for the largest office.

How should leaders choose an operating model?

Co-located, hybrid, timezone-banded, and globally distributed arrangements involve different trade-offs; the cited evidence does not establish one best model or a minimum number of overlap hours. Compare options against the work your team needs to do:

  • Real-time needs: how often routine work genuinely depends on immediate discussion.
  • Task ambiguity and urgency: whether the work can be explained and advanced asynchronously or needs live clarification.
  • Meeting fairness: who bears early and late hours, and whether those burdens can be shared.
  • Information durability: whether decisions, context, and ownership remain available to colleagues who were offline.
  • Connection: whether the arrangement gives people opportunities to build relationships and coordinate across teams, not only complete individual tasks.

Review the arrangement using team feedback and coordination outcomes. Message volume, meeting count, and hours online are not validated standalone measures of high performance in the cited sources. Treat any overlap target as a local choice to evaluate, not a universal research-backed rule.

How to put the approach into practice

  1. Document the working agreement. Specify communication channels, expected response windows, where decisions are recorded, and how urgency is signaled.
  2. Standardize handoffs. Include purpose, context, status, owner, next action, and a deadline with its time zone when relevant.
  3. Make meetings purposeful. Share the goal and preparation in advance, invite the necessary decision-makers, and record outcomes for people who could not attend.
  4. Review scheduling burdens. Notice who repeatedly takes early or late slots and adjust practices to distribute the inconvenience more fairly.
  5. Reassess with the team. Ask whether work is moving across dependencies, whether people can find decisions and information, and whether coordination practices are creating avoidable delays or strain.

These are evidence-informed operating practices, not a proven causal recipe for higher performance. Their value should be judged in the team’s own context.
