Choose traditional automation when a task has stable rules, structured inputs, and outputs that can be checked exactly. Consider generative AI when people must interpret or produce varied, unstructured material such as emails, documents, images, or conversations. Use a hybrid design when deterministic software can control the workflow while an AI step handles language or another variable part.
The right choice is not a contest between technologies. It is a decision about error impact, review effort, data exposure, integration, maintenance, and measured business value. This guide gives you a practical way to choose, pilot, govern, and scale the approach for one business task at a time.
Start with the task, not the technology label
Describe the work in operational terms before discussing automation. Record the input, desired output, exceptions, volume, current failure rate, and what happens when the result is wrong. A task called “customer service automation” might actually contain several different jobs: routing a message, looking up an order, interpreting a complaint, drafting a reply, and approving a refund. Each job may call for a different method.
Separate the task into steps and identify the decision each step makes. If a step can be expressed as an unambiguous rule, it is a candidate for conventional automation. If a person must infer meaning from changing language or combine evidence that is not organized into fixed fields, a bounded generative-AI step may be useful. Do not assume that one choice has to govern the entire process.

Questions to document before comparing options
- What formats arrive at the input: database fields, forms, spreadsheets, PDFs, free text, images, audio, or a mixture?
- How much do wording, layout, language, and context vary from one case to the next?
- What exact output is required, and which parts may be approximate or creative?
- Which exceptions are legitimate, and can they be routed to a known queue?
- How many cases occur in a day or month, and how long does the current process take?
- What is the measured error rate today, including errors that are discovered only later?
- What is the consequence of an incorrect result, and can it be reversed?
- What data may be processed, where may it be stored, and who may review it?
When traditional automation is the better fit
Traditional automation follows explicit instructions. Workflow engines, scripts, database procedures, and rule-based integrations can move a record, calculate a value, validate a field, call an application interface, or generate a fixed document without inventing an answer. Their behavior is usually easier to reproduce, test, explain, and audit.
Strong signals for a deterministic approach
- Stable sequence: the same steps occur in the same order for most cases.
- Structured input: required values arrive in known fields, formats, or schemas.
- Explicit rules: decisions can be written as conditions, calculations, lookup tables, or state transitions.
- Verifiable output: a system can check the result against a total, range, schema, policy, or database record.
- Low tolerance for variation: a wrong value could trigger a payment, compliance breach, safety issue, or irreversible change.
- Predictable exceptions: unusual cases can be identified and sent to a named queue or human reviewer.
Examples
An expense workflow can verify that an amount is numeric, compare it with a policy limit, check whether a cost center exists, and route an approval. A scheduled data transfer can copy records, reject missing required fields, and log every transaction. A subscription process can apply a published price rule and issue a receipt. These jobs benefit from repeatability and exact validation rather than open-ended generation.
What can make conventional automation expensive
Deterministic software is not maintenance-free. Every changed screen, application interface, field name, policy, or exception may require a code or workflow update. If the process has many undocumented variations, the effort to enumerate and maintain rules can exceed the effort to handle the variable part with a model. Include change management, testing, monitoring, and integration work in the total operating cost instead of treating the initial build as the whole cost.

Generative AI is useful when the input or desired output is primarily language or another unstructured medium and a fixed template cannot capture all legitimate cases. It can classify a message by meaning, summarize a long document, extract candidate facts, translate, propose a draft, or answer a question from supplied material. These capabilities do not remove the need for controls: the output can vary, be incomplete, or sound confident while being wrong.
Signals that an AI step deserves a pilot
- People currently read, interpret, summarize, classify, or draft from varied documents or conversations.
- Equivalent meaning appears in many different phrasings, layouts, or languages.
- A useful response can be reviewed against source material or a defined policy.
- The task has enough volume that reducing reading or drafting time would matter.
- The organization can supply representative examples and define what counts as an acceptable result.
- A person or deterministic check can intervene before a consequential action.
These signals are reasons to test an approach, not proof that it will be cheaper or more accurate. The model’s role should be narrow enough to evaluate. “Read every incoming document and decide what to do” is too broad for a first production design; “extract the invoice number and propose a category, then require a check” is testable.
Examples of bounded uses
An accounts team might use AI to propose fields from an invoice image, while a rules engine checks totals and a person approves exceptions. A legal operations team might request a clause summary with links to the source passages, while counsel remains responsible for interpretation. A support team might classify an incoming message and draft a response from an approved knowledge base, with automatic sending disabled until quality is demonstrated.
Why a hybrid design is often practical
A hybrid process gives each component the part it handles best. Conventional software can authenticate users, enforce permissions, retrieve records, route work, maintain the system of record, and apply fixed checks. A generative model can interpret wording, extract candidates, or draft text inside a defined boundary. A deterministic validator or human reviewer then decides whether the result may proceed.

A reference pattern
- Receive and authorize: accept the item through the existing application and verify the user’s or system’s permissions.
- Minimize and prepare data: remove fields that are not needed, normalize formats, and attach the relevant policy or source records.
- Ask for a bounded result: request a fixed schema, limited labels, a draft, or extracted fields rather than an unrestricted answer.
- Validate: check required fields, allowed values, totals, citations to source material, and confidence or uncertainty signals.
- Escalate: send failures, low-confidence cases, policy conflicts, and high-impact decisions to a named reviewer.
- Record and monitor: retain the input version, model or prompt configuration, output, validation result, reviewer action, and final outcome according to retention policy.
This pattern does not guarantee lower cost or higher safety. It makes responsibilities visible and keeps variable behavior away from actions that must be exact.
Compare the whole operating problem
Evaluate the same task and test set for each option. A demonstration on easy cases can hide the work created by exceptions, review, security checks, and maintenance.

| Decision axis | Questions to ask | Typical advantage of deterministic automation | Typical advantage of a generative-AI step |
|---|---|---|---|
| Input structure | Are values already in known fields, or do people need to interpret varied content? | Strong with schemas and fixed formats | Handles language, layout, and meaning variation |
| Output constraints | Must the result match an exact value, or is a useful draft acceptable? | Exact calculations and state changes | Flexible summaries, classifications, and drafts |
| Error impact | What happens if the result is wrong, and can it be undone? | Preferable for irreversible or safety-critical actions | More suitable when review can catch errors before action |
| Verification | Can software prove the answer from a rule or record? | Usually straightforward to test | Requires representative examples, source checking, and review criteria |
| Human effort | How much reading, interpretation, or correction remains? | Low after rules are complete, but exceptions may be costly to encode | May reduce reading or drafting time while adding review |
| Privacy and security | What information leaves the system, and who can access it? | Can remain inside existing controlled infrastructure | Requires careful data, provider, access, and retention controls |
| Auditability | Can you reconstruct why a result occurred? | Rules and logs are often direct | Requires logging model, prompt, context, output, and reviewer actions |
| Maintenance | What changes when policies, interfaces, or language change? | Rule and integration updates may be frequent | Model, prompt, data, evaluation, and provider changes require monitoring |
| Value measurement | Which outcome matters: time, quality, capacity, revenue, risk reduction, or user experience? | Often easier to attribute to a defined transaction | Must separate faster drafting from rework and review costs |
The axes above are a practical synthesis of risk-management and intelligent-automation guidance, not a universal benchmark. Use your own baseline and acceptance thresholds.
A step-by-step decision process
1. Define the unit of work and the decision boundary
Write one sentence that states what enters the process, what leaves it, and what action is allowed. For example: “For each incoming supplier invoice, extract candidate fields, check them against the purchase order, and route discrepancies for approval.” Define which step may be advisory and which step can change a record or release money.
2. Establish the current baseline
Measure representative cases before changing the process. Record completion time, quality, exception rate, rework, human review minutes, operating cost, and delayed or failed transactions. Note how cases were selected; a month of ordinary work may not include rare but important exceptions.
3. Classify every step
Mark each step as deterministic, interpretive, or mixed. Deterministic steps should normally remain in conventional software. Interpretive steps are candidates for an AI pilot. Mixed steps should be split so that AI proposes an answer and a rule or person makes the final decision.
4. Define acceptable failure and stop conditions
Set thresholds before seeing results. Specify the maximum error rate, review time, unresolved exception count, data exposure, and cost per case you will accept. Define automatic pause conditions, such as a spike in unsupported outputs, a failed security control, a policy change, or a model update without a completed evaluation.
5. Build a representative evaluation set
Include ordinary cases, difficult language, missing information, conflicting evidence, different document layouts, and known failure modes. Keep a held-out set for evaluation so that prompts or rules are not tuned only to examples already seen. For high-impact work, have qualified reviewers label the expected outcome and document disagreements.

6. Test the complete workflow
Measure more than the model’s answer. Include retrieval, permissions, validation, queue routing, reviewer actions, logging, retries, and downstream updates. A technically good extraction can still fail if the wrong record is retrieved or an exception has no owner.
7. Run a limited pilot
Start with a bounded population, non-destructive actions, and a named operational owner. Keep a fallback path to the existing process. Compare results with the baseline during the same period, and sample accepted outputs for errors that were not caught automatically.
8. Decide whether to stop, revise, or expand
Expand only when quality, review burden, risk controls, and value meet the thresholds you set. If the task fails because inputs are inconsistent, improve data capture or routing rather than adding a larger model. If the task fails because the output cannot be verified, narrow the scope or keep the action human-approved.

How to pilot generative AI responsibly
Use a precise output contract
Specify the allowed fields, labels, maximum length, source requirements, and behavior when evidence is missing. Require the system to return “unknown” or route to review rather than fill a gap with an unsupported guess. Where possible, request source passages or record identifiers that a reviewer can inspect.
Separate confidence from correctness
A fluent answer is not proof. Test whether confidence indicators correlate with actual quality on your representative set. Review false positives and false negatives separately: an incorrect automatic approval can be more damaging than a cautious escalation.
Track changes
Version the model or service, prompt and instructions, retrieval data, policy text, validation rules, and evaluation set. Record when any component changes. Re-run the relevant tests after updates instead of assuming that a previously acceptable result still applies.
Keep a human escalation path
Tell reviewers what the system did, what evidence it used, and why the case was escalated. Give them a way to correct the result and record the correction. Do not make a reviewer responsible for approving outputs that cannot be inspected or overridden.
AI-specific risks that ordinary software controls may not cover
NIST’s “How AI Risks Differ from Traditional Software Risks” discussion identifies concerns that can require additional controls. These include whether development data represent the intended context, whether useful ground truth exists, harmful bias, attacks on machine-learning systems, complex attack surfaces, dependence on third-party technologies, and use outside the system’s intended context.

If your examples do not reflect the languages, document types, customers, or edge cases in production, test results can be misleading. Some tasks also lack a single objectively correct answer. In those cases, define a review rubric, acceptable ranges, or multiple valid outcomes rather than pretending that a score captures everything.
Bias and unequal impact
Check performance across relevant groups and contexts, not only in aggregate. Examine whether a classification, recommendation, or refusal creates unequal burdens. Assign an owner who can investigate patterns and change the process when the impact is unacceptable.
Adversarial and prompt-based attacks
Untrusted text can contain instructions that conflict with the task. Treat retrieved documents, emails, and web content as data, not authority. Restrict tools and permissions, validate outputs before execution, isolate high-impact actions, and test attempts to bypass the intended instructions.
Third-party and off-label use
Review the service’s data handling, retention, access, incident process, update practices, and contractual terms for your jurisdiction and data category. Document the approved purpose. A system evaluated for summarizing internal documents should not automatically be used to make employment, credit, medical, legal, or safety decisions without a separate assessment.

Privacy, security, and data handling questions
Before sending information to an external AI service, classify the data and confirm that the use is permitted. Ask whether personal, confidential, regulated, or customer-owned information can be processed; where it is stored; who can access prompts and outputs; whether data is retained or used for service improvement; and how deletion, export, and incident notification work.
- Minimize the data sent to the model and redact fields that are not needed.
- Use separate credentials, least-privilege permissions, and network controls for automation components.
- Prevent model output from directly executing code, changing permissions, sending money, or publishing content without a deterministic gate.
- Encrypt data in transit and at rest according to your existing security standard.
- Set retention periods for prompts, source documents, outputs, and review logs.
- Test access controls with both ordinary and adversarial inputs.
Use NIST’s lifecycle functions as an operating discipline
NIST’s AI Risk Management Framework organizes work into four functions: govern, map, measure, and manage. The framework is voluntary and outcome-oriented; it is not a certification or a guarantee that a system is safe. NIST’s Generative AI Profile, published July 26, 2024, is a cross-sector companion resource to AI RMF 1.0 with suggested actions for generative-AI risks.
Govern
Set policies, roles, accountability, risk tolerance, documentation, and escalation authority. Decide who owns the task, who approves a production release, and who can stop it.
Map
Describe the intended users, affected people, context, data flows, dependencies, assumptions, and foreseeable misuse. Identify where an error can cause harm and where a human must remain responsible.
Measure
Evaluate quality, robustness, security, privacy, bias, latency, cost, review effort, and business outcomes with methods appropriate to the task. Compare results with the baseline and preserve evidence of the evaluation.
Manage
Prioritize risks, apply controls, monitor production behavior, respond to incidents, and retire or replace the system when it no longer meets requirements. NIST’s AI RMF Core states: “Risk management should be continuous, timely, and performed throughout the AI system lifecycle dimensions.”
NIST says the AI RMF is being revised, so check the current framework status when you establish or update a program.
Measure value without mistaking potential for a guarantee
Use a scorecard that combines operational and risk outcomes:
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Fix the driver behind crashes, sound loss and screen glitches3Clear out junk files and repair common Windows errors- Cases completed per employee or per hour.
- Quality against an agreed rubric or verified result.
- Exception and escalation rates.
- Human review and correction minutes per case.
- Total operating cost, including infrastructure, service use, integration, monitoring, and governance.
- Time to resolution, backlog, or customer response time.
- Security, privacy, compliance, and incident measures.
- Reversibility and financial impact of errors.
McKinsey’s 2023 analysis of 63 use cases estimated $2.6 trillion to $4.4 trillion in potential value across industries. That is an analytical estimate of broad potential, not a prediction or a return guarantee for a particular company, task, or implementation. Do not use it as a substitute for your baseline and pilot results.

Organizational responsibilities and change management
Automation changes work even when the technology performs as expected. Name a process owner who understands the business outcome, a technical owner for integrations and reliability, a security or privacy reviewer where appropriate, and reviewers who can judge real cases. Provide training on escalation, correction, and acceptable use rather than assuming that a new interface explains itself.
Maintain an inventory of automated processes, their owners, data categories, dependencies, review requirements, and last evaluation date. McKinsey’s 2021 discussion of intelligent automation recommends viewing processes together and recording where automation is already used and where additional deployment may have value. That planning approach remains useful, but its age means it should not be treated as a current product comparison or as evidence of task-level performance.
Common failure modes and corrective actions
The team automates the entire process at once
Symptom: no one can isolate whether errors come from intake, interpretation, routing, or the final action. Correction: split the process into steps and pilot one bounded decision with a fallback.
Quick wins for a faster PC:
Scan for outdated or missing drivers - takes under a minuteDriver Scan →Clear out junk files and repair common Windows errorsFree Scan →Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →The model is judged on a handful of easy examples
Symptom: a demonstration looks impressive, but production produces many escalations or unsupported answers. Correction: build a representative and held-out test set that includes difficult and rare cases.
Reviewers become a hidden rework team
Symptom: the system produces drafts that take as long to correct as writing from scratch. Correction: measure review minutes and correction rate; narrow the task or improve source retrieval and output constraints.
Unverifiable output triggers an irreversible action
Symptom: a generated recommendation changes a record, sends a payment, or communicates externally without a check. Correction: insert schema validation, policy checks, approval, and an auditable release step.
Data exposure is discovered after deployment
Symptom: sensitive information appears in prompts, logs, or vendor systems without an approved basis. Correction: stop the flow, contain access, review retention and deletion, and redesign data minimization before resuming.
A provider or policy update changes behavior
Symptom: quality shifts even though the business workflow did not change. Correction: track versions where available, rerun regression tests, sample production cases, and require approval for material changes.
A practical selection checklist
- Have we described the task and its allowed action without naming a technology?
- Are the inputs structured and stable enough for explicit rules?
- If language or other unstructured material is involved, can a reviewer verify the result?
- What is the worst plausible error, and can it be reversed?
- What data may be processed, by which services, under what retention and access controls?
- Have we measured the current process on representative cases?
- Do we have acceptance thresholds, stop conditions, an owner, and a fallback?
- Will deterministic checks and human escalation surround any variable AI output?
- Can we log the inputs, configuration, output, validation, reviewer action, and final outcome?
- How will we detect degradation after a model, policy, data, or interface change?
The decision in one sentence
Use conventional automation for stable, rule-driven work with exact checks; test generative AI for bounded interpretation or drafting of varied content; and combine them when workflow control and verifiable decisions can surround a variable language step. The choice is justified only when a representative pilot shows better total results—including review, risk, privacy, maintenance, and cost—than the existing process.
