Strong coding skills do not automatically make the first tech-lead role manageable. In his January 10, 2025 essay, Daniel Llach describes how trying to prove himself through coding, constant availability, and certainty left him overwhelmed—and why he came to see leadership as enabling a team rather than doing its work for it.
What happened when Llach moved from development into leadership
Llach’s account begins with a first leadership role amid project uncertainty and a three-month-old daughter at home. He recalls stretching meetings, coding late to demonstrate that he still had technical value, taking on work that belonged to teammates, and concealing how exhausted he felt. He says the demands of work and family pulled him in opposing directions.
He later left the leadership role for a senior web UI developer position, after about five months by his account. He describes the experience as painful, but also as a reason to help developers prepare for leadership before they make the transition. These are Llach’s personal recollections; the essay does not independently verify events or establish how often other developers have similar experiences. Four beliefs that made the transition harder
Llach identifies four assumptions in his own thinking. They are his self-analysis, not a universal taxonomy of leadership mistakes.

“A Leader Must Do Everything Themselves”
He describes coding work that teammates could have handled and treating personal output as proof of his worth. That approach can make a lead a bottleneck: the team gets less room to own work, while the lead has less time for coordination and support. Delegating is not abandoning responsibility; it means clarifying ownership, expectations, and when to check in.
“Leaders Must Know All The Answers”
Llach says he made decisions alone, rushed to learn every technology, and avoided saying “I don’t know.” A more useful response to an unanswered technical or team question is to make the uncertainty explicit, identify what needs to be learned, and agree on how and when to follow up. A lead can be accountable for reaching a decision without pretending to have every answer immediately.

“Leadership Means Total Availability”
He recalls accepting constant meetings and working late while hiding fatigue. Llach’s story does not establish a universal formula for work-life boundaries, but it does show the personal cost he associated with treating availability as proof of commitment. A lead can make availability more predictable by setting meeting limits, naming response expectations, and protecting time for focused work and rest.
“Showing Uncertainty Undermines Authority”
Llach says he feared that admitting uncertainty would weaken his authority. In practice, stating what is known, what is not, and how the team will resolve the gap gives people a clearer basis for action than false confidence. That is different from leaving a decision unanswered: uncertainty should be paired with ownership of the next step.

If your first tech-lead role feels overwhelming
Llach’s experience suggests a practical reset: stop measuring your value only by your individual coding output and make the team’s work easier to do. These steps are applications of his recommendations, not a proven program or guaranteed remedy.
- Clarify what you own. Ask your manager which outcomes and decisions are yours, what remains with the team, and where you should escalate uncertainty.
- Delegate a defined piece of work. Agree with a teammate on the result, constraints, and a check-in point rather than taking the task back at the first sign of difficulty.
- Make unknowns visible. Say what you know, what still needs investigation, who will find out, and when the team will revisit the question.
- Set workable availability. Align meeting time, response expectations, and focus periods with your manager and teammates instead of silently accepting every interruption.
- Ask for support early. Request a mentor, regular manager check-ins, or training in the parts of the role that are new to you. Llach argues that leadership is a skill to learn, not an automatic reward for technical excellence.
- Pay attention to your wellbeing. If exhaustion is persistent or is affecting your health or home life, tell someone you trust and seek appropriate support; a leadership checklist cannot substitute for that help.
How employers can prepare developers before promotion
Llach argues that organizations should not promote a strong developer and expect them to discover leadership unaided. He says he works with developers before they enter leadership and helps organizations create transition programs. His essay does not compare programs or demonstrate that a particular intervention produces specific outcomes.

For an employer designing a transition, his concerns point to useful areas to address: delegation and team ownership, decision-making with incomplete information, meeting and availability boundaries, and the shift from individual contribution to enabling others. Pairing preparation with a manager or mentor who can discuss real situations gives a new lead a place to work through questions as they arise. These are practical implications of Llach’s perspective, not an independently evaluated curriculum.

The essay is most useful as a candid account of one difficult transition and the beliefs Llach says shaped it. It is not evidence that every top developer will struggle as a leader, that leaving leadership is a failure, or that one training approach will prevent burnout. Llach closes with: “Lead with calm. It’s not just a motto, it’s a promise to every developer stepping into leadership.” It is his framing of what he hopes future transitions can look like—not an externally validated standard.
