APi Group (NYSE: APG) offers the most direct exposure to fire and life-safety services among these three companies. Johnson Controls (NYSE: JCI) and Honeywell (NASDAQ: HON) also sell important fire-detection, suppression and monitoring products, but those businesses sit inside much larger building-technology portfolios. The practical choice is therefore between APi’s service-heavy, relatively pure exposure and the broader diversification of JCI and Honeywell.

The comparison below focuses on how each company makes money, how much revenue can recur, what the reported margins actually measure, and which operating risks could change earnings and cash flow. It is a business-model analysis, not individualized investment advice.

What each company does in fire protection

APi Group: inspection-led fire and life safety

APi Group operates fire and life-safety, security, elevator and escalator, and specialty-service businesses through more than 500 locations worldwide. Fire protection is central to its Safety Services segment, which includes statutory inspections, monitoring, maintenance, repairs, installation and related service work. Its Specialty Services segment adds project-oriented activities that are less consistently recurring.

APi describes its inspection, service and monitoring contracts as generally predictable and recurring. Typical contract terms range from days to five years, and renewals are described as consistent. The legal and insurance environment is important: APi says nearly all facilities with existing life-safety systems are required by law to have them inspected at least annually, while insurance requirements can create an additional reason to maintain service relationships.

The model is designed to turn an inspection into follow-on work. An inspection can identify a failed alarm device, an impaired sprinkler component, a code deficiency or a need for monitoring. That creates opportunities for repairs, replacement, upgrades and longer-term maintenance. In its 2025 Form 10-K, APi characterizes itself as a “global, market-leading business services provider” with “a substantial recurring revenue base.”

Johnson Controls: fire systems within a building platform

Johnson Controls engineers, manufactures, commissions and retrofits HVAC, controls, security, fire-detection and fire-suppression systems. It also provides maintenance, repair, retrofit and replacement services after equipment is installed. Fire protection can therefore produce lifecycle revenue from an installed base, but the company’s results also depend on demand for broader building systems.

Its customers span commercial and institutional buildings, industrial sites, data centers and government facilities. A project may combine fire detection with access control, video, building controls or heating and cooling. That breadth can support bundled contracts and cross-selling, but it makes fire-specific revenue and profitability difficult to isolate. JCI is exposed to construction and retrofit timing, real-estate financing conditions and capital budgets in addition to recurring service demand.

Honeywell: fire products in Building Automation

Honeywell places fire detection and related services in its Building Automation business. That business also includes building controls and optimization software, energy management, access control, video management, installation, maintenance and upgrades. Fire is an important product category, but it is not reported as a standalone company-wide segment.

Honeywell reported 2025 Building Automation revenue of $7.367 billion: $3.941 billion from Products and $3.426 billion from Solutions. Products generally represent equipment and systems, while Solutions include project, installation and service activities. The segment’s mix gives investors a broader automation platform, but published figures do not let a reader calculate fire-only growth or margins.

How recurring revenue works in this industry

Fire protection has an unusual recurring-revenue foundation because inspections and testing are often mandatory. A property owner may defer a discretionary building upgrade, but cannot indefinitely ignore a failed alarm panel, an overdue inspection or a monitoring requirement without creating regulatory, insurance and safety problems.

Revenue characteristic APi Group Johnson Controls Honeywell
Inspection and monitoring Core part of Safety Services; contracts are generally predictable and recurring Available through lifecycle service relationships, but mixed with broader building offerings Included in Building Automation products and solutions; fire-only share is not separately stated
Typical customer work Statutory inspections, monitoring, maintenance, repairs and specialty contracting System design, equipment, commissioning, retrofit, maintenance and replacement Fire detection, controls, software, installation, maintenance and upgrades
Visibility into fire-specific revenue Relatively high because Safety Services is a disclosed segment Limited because fire is one line in a diversified building-systems portfolio Limited because fire sits within Building Automation Products and Solutions
Main recurring-revenue advantage Inspection-first relationships can create follow-on service and monitoring work Large installed base can generate lifecycle service and replacement demand Installed automation base and software-plus-service relationships can extend customer engagement

Recurring does not mean guaranteed. Contracts can be lost at renewal, customers can consolidate vendors, and service visits still require technicians, vehicles, parts and scheduling capacity. Recurring contracts also differ in duration: a multi-year monitoring agreement provides more visibility than a short inspection engagement that must be rebid frequently.

2025 scale and margins: what the reported numbers say

APi provides the clearest fire-services financial detail of the three companies. Its 2025 Form 10-K reported $7.911 billion in net revenue, including $5.456 billion from Safety Services and $2.460 billion from Specialty Services. Segment amounts are rounded, so they do not add perfectly to consolidated revenue.

APi Group measure (2025) Reported value How to read it
Net revenue $7.911 billion Consolidated company revenue
Safety Services revenue $5.456 billion Inspection, monitoring and other service-led activities
Specialty Services revenue $2.460 billion More project-sensitive specialty work
Adjusted EBITDA $1.041 billion Non-GAAP earnings measure; not the same as operating income or cash flow
Adjusted EBITDA margin 13.2% Adjusted EBITDA divided by net revenue
Safety Services segment earnings margin 16.8% Reported segment earnings margin
Specialty Services segment earnings margin 10.7% Reported segment earnings margin

The 16.8% Safety Services margin is not directly interchangeable with APi’s 13.2% adjusted EBITDA margin. The first is a segment earnings measure; the second is a non-GAAP consolidated measure after adjustments. A reader should not treat the difference as a pure margin spread or assume that one measure converts directly to free cash flow.

The figures do show the economic logic of APi’s model: the service-led segment reported a higher margin than the more project-sensitive Specialty Services segment. Whether that advantage persists depends on pricing, technician productivity, wage rates, material costs, contract mix and acquisition integration.

JCI and Honeywell do not provide an equivalent fire-only margin in the information summarized here. Their consolidated or building-automation margins would include non-fire products, software, installation and other activities, so comparing those figures with APi’s Safety Services margin would create a misleading apples-to-apples comparison.

Purity versus diversification

APi: highest fire-protection purity

APi is the most direct operating exposure to fire and life safety in this group. A change in inspection regulation, monitoring demand, technician availability or fire-system replacement cycles is more likely to show up in APi’s reported results than in JCI’s or Honeywell’s.

That focus is useful for an investor who wants the fire-protection theme to matter materially. It also increases concentration risk. APi’s other services, customer types and geographies still matter, and the company’s results can be affected by project work, acquisitions and leverage.

JCI: diversified building-system exposure

JCI’s HVAC, controls, security and fire portfolio can reduce dependence on any single product category. A weak period for fire equipment might be offset by strength in another building-system market, although the reverse is also possible. The trade-off is analytical opacity: a strong or weak quarter may reflect HVAC, controls, security, fire, service or construction timing rather than one identifiable fire trend.

Honeywell: automation and industrial diversification

Honeywell offers the broadest mix around fire products, including software, controls, energy management, access and video systems. Diversification can cushion a slowdown in one end market, but it means investors are buying exposure to a portfolio rather than a clean fire-protection thesis. Portfolio separations and acquisitions add another layer of execution risk because reporting boundaries, cost structures and strategic priorities can change.

Key risks that can change earnings and cash flow

Construction and financing cycles

New construction, major retrofits and data-center projects can produce large orders but are sensitive to interest rates, real-estate financing and project approvals. JCI and Honeywell have substantial exposure to these cycles through equipment and building solutions. APi’s inspection base can be steadier, but its specialty projects and installation work remain cyclical.

Labor and execution

Fire systems require qualified technicians, inspectors, engineers and project managers. Labor shortages can limit the number of jobs a company can complete, raise wages and delay projects. On fixed-price or otherwise committed projects, an inaccurate estimate of labor hours can reduce the expected margin before the customer price can be changed.

Materials, tariffs and supply chains

Components such as control panels, sensors, valves, wiring and suppression equipment depend on global manufacturing and logistics. APi warns that contract estimates, labor, materials and tariffs can affect results. JCI’s 2025 filing identifies tariffs, material-cost inflation, component shortages, supply-chain disruption and foreign-exchange movements as factors that can reduce revenue growth or margins. Honeywell’s equipment and automation businesses face similar input and logistics pressures, although the effect is blended across its portfolio.

Acquisitions, leverage and integration

APi relies on acquisitions to build scale and local density. Integration can produce cross-selling and purchasing benefits, but it can also disrupt operations, increase costs or leave acquired contract estimates less reliable than expected. Debt makes the consequences of an earnings miss more significant because interest and refinancing obligations remain. JCI and Honeywell also face execution risk when they acquire, separate or reorganize businesses.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Foreign exchange and geographic exposure

All three companies operate internationally. Currency movements can reduce the value of overseas revenue when translated into U.S. dollars and can complicate comparisons between periods. A local-currency improvement may therefore produce little reported growth, while a strong dollar can pressure reported margins or revenue.

A practical framework for comparing the stocks

  1. Define the exposure you want. Choose direct fire-and-life-safety exposure, diversified building technology, or broad automation and industrial exposure before looking at valuation.
  2. Separate recurring from project revenue. Look for inspection, monitoring, maintenance and renewal disclosures, then distinguish them from equipment shipments, installation and fixed-price construction.
  3. Use comparable margins. Compare segment earnings with segment earnings and adjusted EBITDA with adjusted EBITDA. Do not place APi’s 16.8% Safety Services margin beside an unadjusted margin from a different reporting scope.
  4. Check contract quality. Review contract duration, renewal history, escalation clauses, cancellation rights and the amount of work performed under fixed-price terms.
  5. Stress-test operating costs. Model higher wages, material inflation, tariffs, freight, currency moves and slower project completion. Service-heavy revenue can still lose margin if technician costs rise faster than pricing.
  6. Review balance-sheet flexibility. For an acquisition-driven company, examine leverage, interest costs, refinancing dates and the cash required to complete announced deals.
  7. Track installed-base economics. A large installed base matters only if the company retains customers, wins inspection and maintenance renewals, and converts findings into profitable repairs or upgrades.
  8. Watch reporting changes. Acquisitions, divestitures and portfolio separations can change segment definitions. Rebuild historical comparisons when the company changes how it reports a business.

Which business model fits which investor objective?

Objective Model that fits best Reason and trade-off
Maximize direct fire-protection exposure APi Group Fire and life safety is central to the operating model; concentration and acquisition risks are higher.
Balance fire exposure with building-system breadth Johnson Controls Fire is combined with HVAC, controls and security; diversification reduces purity but broadens end markets.
Own fire products inside a broad automation portfolio Honeywell Building Automation combines fire with software and controls; fire-specific performance is harder to isolate.
Prioritize recurring service economics Start with APi’s Safety Services disclosures, then verify service mix at JCI and Honeywell APi reports the clearest inspection-led segment data, while the diversified companies require more inference from broader disclosures.

None of these profiles eliminates cyclicality or execution risk. The most resilient revenue stream is not automatically the best investment if it is purchased at an excessive valuation, carries too much debt or cannot recruit enough skilled workers. Conversely, a diversified company can offer steadier overall earnings even when its fire business is not separately visible.

What to monitor in future filings

  • APi Safety Services revenue, segment earnings margin, renewal behavior and the share of work generated from inspections.
  • APi acquisition spending, leverage, integration costs and changes in contract estimates.
  • JCI service and retrofit performance versus equipment and construction activity.
  • JCI disclosures about tariffs, component availability, inflation, foreign exchange and data-center or government demand.
  • Honeywell Building Automation Products versus Solutions growth, and whether portfolio changes alter the segment’s reported economics.
  • For all three companies, technician headcount, wage inflation, backlog conversion, price increases, working capital and cash generation.

The central distinction is straightforward: APi makes the fire-and-life-safety service relationship the investment’s main operating story, while JCI and Honeywell make it one component of a larger building-technology or automation story. Comparing them well requires matching the investor’s desired exposure with the revenue mix, margin definition and risk profile actually disclosed by each company.
