Sometimes—but not automatically. Trials show that some employers can cut working time by about 20% without cutting pay while keeping output broadly stable or reporting improvements. The evidence does not prove that every organisation, industry, or job will become more productive.

The most important distinction is between a genuine reduction in weekly hours and compressing the same hours into four longer days. The evidence discussed here concerns reduced-hours models, supported by redesigned work practices and explicit measurement.

What “four-day workweek” means in the productivity research

In the UK pilot and the studies summarised by its researchers, a four-day week generally meant removing 20% of total weekly working time while keeping pay unchanged. Professor Brendan Burchell, Professor of Social Sciences at the University of Cambridge, described it as “short-hand for a ‘20% reduction in working time’.”

That definition excludes a common alternative: compressing the same weekly hours into four longer days. For example, moving from five eight-hour days to four ten-hour days changes the pattern of work but does not reduce total hours. It may suit some operations, yet it is a different intervention and should not be presented as the same policy tested in the UK trial.

Schedules varied among participating organisations. Some closed for a common day, while others staggered days off, used annualised hours, decentralised arrangements, or made time off conditional on operational targets. The practical question is therefore not simply “four days or five?” It is how many hours are actually removed, whether pay is protected, and how customers and colleagues are covered.

What the UK pilot found about productivity

The largest widely reported UK trial ran from June through December 2022. Sixty-one organisations and about 2,900 employees took part. Employers committed to a 20% reduction in working time with no reduction in pay. Autonomy coordinated the pilot with 4 Day Week Global and the UK campaign; Cambridge researchers conducted qualitative interviews, while Boston College researchers led quantitative survey analysis. The design combined company records, employee surveys, and interviews rather than relying on one universal output test.

Measure Reported result How to interpret it
Companies reporting productivity stayed the same 46% of 41 responding companies in a 2022 survey Employer assessment, not a standardised output-per-hour measurement
Companies reporting improved productivity 34% Employer assessment; the survey also listed a separate “significantly improved” category
Companies reporting significantly improved productivity 15% Reported by Alysia Blackham in 2025; percentages may not total 100% because of rounding or other response categories
Average revenue Up 1.4% during the six-month trial among respondent organisations supplying data, weighted by company size Revenue is a business outcome, not a direct productivity measure; a before-and-after pilot cannot by itself prove causation
Staff leaving Down 57% during the trial Reported by the Autonomy Institute in 2023; turnover can affect output and costs but is not itself a productivity rate

These figures support a qualified conclusion: most responding employers reported productivity that was stable or better, while revenue was broadly similar. They do not establish a universal productivity gain or a single expected percentage increase for other employers.

What happened to employees and retention

The UK reports also recorded wellbeing and workforce outcomes. UK Research and Innovation (UKRI) reported that 39% of employees said they were less stressed and 71% reported reduced burnout at the end of the trial. UKRI later reported a 65% reduction in sick days and a 57% fall in staff leaving organisations. Those are outcomes reported by participating organisations and workers; they are not guaranteed effects in every sector.

Continuation rates suggest that many employers considered the arrangement workable. In the initial follow-up, 56 of the 61 companies continued with a four-day week and 18 described it as permanent. A one-year follow-up by the Autonomy Institute found at least 54 of the 61 still operating the policy, with at least 31 making it permanent. The deeper follow-up research covered 28 organisations, and a separate staff survey covered 47, so those later samples were smaller than the original cohort.

Why output can stay stable when hours fall

The pilots did not generally ask people to perform the old job in 80% of the time by simply working faster. Employers redesigned how work was done. Reported changes included shorter meetings, fewer communication interruptions, clearer prioritisation, better use of technology, and revised coverage arrangements. Dr David Frayne, then a research associate at Cambridge, said the trial “revealed ways companies were successfully reducing working hours without compromising productivity, such as using technology or having shorter meetings.”

Meeting and communication redesign

Meetings consume time that is often distributed unevenly across a team. Organisations in the pilot experimented with shorter meetings, fewer recurring invitations, more deliberate agendas, and asynchronous updates. The productivity benefit comes from removing low-value coordination, not from labelling every meeting inefficient. A team that still needs a 60-minute incident review should not cut it to 30 minutes merely to meet a target.

Prioritisation and focus

With fewer available hours, teams have to identify work that can stop, be delayed, automated, or handed to another role. Limiting unnecessary context switching can make the remaining hours more effective. This approach is different from silently transferring the same workload into evenings or the nominal day off.

Coverage and technology

Customer support, production, and other continuous operations may need staggered days off or annualised arrangements. Technology can remove repetitive steps, but automation also requires maintenance, training, and controls. Any claimed productivity improvement should be checked against service quality, error rates, and employee workload rather than judged only by speed.

Schedule designs and the trade-offs between them

Design Hours removed? Coverage approach Main issue to test
Common fixed day off Usually yes, if weekly hours fall by 20% Everyone is off on the same day Customer access and deadlines on the closed day
Staggered days off Usually yes Different groups take different days Handoffs, fairness, and coordination
Annualised or seasonal hours Average reduction may be 20%, but weekly hours vary More staff during peaks, less during quiet periods Whether employees can predict and use their time off
Conditional day off May be reduced, but depends on targets Time off is granted when operational goals are met Uncertainty and the risk that the “day off” is not genuinely protected
Four longer days No Same weekly hours compressed into four days Fatigue, safety, and whether the longer shifts suit the work

The one-year UK follow-up found staff concerns when the extra day off was weakly guaranteed or conditional on targets. Uncertainty made it harder for people to plan time away. A policy can therefore look like a four-day week on paper while delivering less benefit if employees must remain available or earn the day off repeatedly.

Does working four days make employees more productive?

It can, indirectly. More recovery time may reduce exhaustion, absence, and unwanted departures, leaving teams with greater continuity. Removing low-value work can also raise output per hour. But the available trials do not isolate one mechanism or provide an independently measured productivity effect that generalises across occupations.

Productivity depends on what is being produced and how it is measured. A software team might track completed, quality-checked work; a manufacturer might track good units and downtime; a support operation might track resolved cases, response time, and customer satisfaction. A higher count with more defects or poorer service is not an improvement.

How an organisation can test a reduced-hours week

A pilot is most informative when the policy and its measures are defined before the first shortened week.

  1. Define the intervention. Record the current weekly hours, the proposed reduction, pay protection, eligible roles, trial dates, and whether the day off is fixed, staggered, annualised, or conditional. State explicitly whether employees may be contacted on the day off.
  2. Choose a small set of outcome measures. Track output relevant to the work, output per paid hour, quality or rework, customer service, deadlines, absence, overtime, and voluntary turnover. Keep the definitions unchanged throughout the trial.
  3. Record a baseline. Use a consistent period before the change and note seasonal effects, staffing changes, major contracts, and unusual events that could affect results.
  4. Redesign work before cutting hours. Audit recurring meetings, approval steps, communication channels, handoffs, and repetitive tasks. Decide what will stop or change rather than assuming employees can absorb the same workload.
  5. Plan coverage. Map opening hours, response commitments, safety requirements, and dependencies between teams. A staggered rota may be necessary, but document who owns urgent work each day.
  6. Protect the day off. Set rules for emergencies, escalation, and compensation. If time off depends on targets, publish the targets and the decision process; otherwise employees may experience the arrangement as an on-call scheme.
  7. Review at set intervals. Check results during the pilot, at its end, and after implementation. Compare trends with the baseline and investigate quality, workload, and service data before declaring success.

Which productivity claims are justified?

The strongest defensible claim is that some participating employers maintained or improved reported productivity after reducing hours and pay was protected. The UK pilot’s revenue was broadly stable, and later follow-ups suggest the policy can persist for many organisations.

It is not justified to say that a four-day week always raises productivity, that every employee produces 25% more per hour, or that the UK results prove a causal effect for all industries. The trials differed in country, participant selection, hours removed, schedule design, productivity definition, and follow-up. Much of the evidence consists of employer or worker reports and pilot comparisons rather than a common, independently measured output-per-hour experiment.

A 2025 scholarly review also summarised productivity evidence from German and Australian trials and the Microsoft Japan experiment. Results differed by employer, measure, and implementation. One company’s figure should therefore not be used as the expected gain for another company’s workforce.

Common failure modes and how to correct them

The same workload is squeezed into fewer days

If employees regularly work late, answer messages on the nominal day off, or accumulate overtime, the policy has not delivered a genuine reduction in working time. Revisit priorities, staffing, and service commitments.

Only revenue is tracked

Revenue can remain stable while quality declines, or rise for reasons unrelated to the schedule. Pair financial results with output, quality, customer measures, absence, and hours actually worked.

The schedule ignores role differences

A common closure may work for an office but not for a 24-hour operation. Use staggered or annualised coverage where required, and explain how employees in different roles receive an equivalent benefit.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The day off is conditional in practice

When targets are vague or frequently revised, employees cannot plan rest and may remain psychologically at work. Define objective rules and protect the time away from work.

What the evidence still cannot answer

No reviewed source establishes one causal estimate of objectively measured output per hour that applies across sectors and policy designs. It remains unclear how results vary by industry, the exact number of hours removed, service quality, and the durability of different schedule guarantees. Future comparisons should separate those factors instead of treating every four-day arrangement as one model.

For a reader deciding whether to propose a trial, the practical conclusion is narrower and more useful than a universal yes or no: a reduced-hours week can maintain or improve productivity when work is deliberately redesigned, coverage is credible, and outcomes are measured. It is a management and operating-model change, not merely an extra day added to the calendar.
