Document-to-video AI turns a file into a narrated video by reading its contents, selecting key points, writing a script, pairing scenes with visuals, then adding speech and rendering. To get a dependable result, review the outline, narration, visuals, and finished video rather than treating the first generated version as ready to publish.
The five stages below are a practical way to understand the process, not a standard shared by every service. Product workflows group steps differently, and available product documentation does not establish general failure rates or comparative accuracy.
1. The AI parses the source document
Before a video can be planned, the system must read the document and identify its structure. Start by confirming that the service accepts your file type and size. Then consider whether the document is scanned, and whether charts, diagrams, or embedded images need to appear in the finished video.

Capabilities differ by service. Runway says Agent accepts text-based and scanned PDFs, but cannot extract images embedded in a PDF for use as generation assets. Pictory’s help article describes PDF-only input. Tencent MPS lists PDF, PPTX, DOCX, PNG, and JPG among its supported inputs. Check each product’s current documentation before uploading because formats and limits can change.

What to check before uploading
- Does the service accept your file format, and is the file within its size limit?
- If the PDF is scanned, can the service read its text?
- Does the source rely on figures, charts, or images that may not carry through automatically?
- Are there multiple documents, and does the service limit how many can be submitted together?
Runway’s PDF guidance says Word, TXT, and Google Docs files must first be exported as PDFs for this workflow. Its stated maximum PDF size is 20 MB. See Runway’s document guidance and its PDF limits for service-specific details.
2. The system selects material and outlines the video
A document may contain more information than fits in a short video. The system therefore chooses material and puts it in a scene order. This is where a technically readable document can still yield an incomplete or poorly focused video: the selected points may not preserve the source’s main argument, important caveats, or intended audience.

Review the outline before moving on. Ask whether it represents the document’s central point, whether a key qualification has disappeared, and whether the order makes sense to someone who has not read the source. Tencent MPS offers a text-only outline or storyboard checkpoint in its staged workflow; Pictory describes an editable storyboard. These review options make it possible to catch omissions, but published documentation does not establish how often they occur.
3. The system writes narration and plans scenes
Once the material is selected, the service turns it into scene text or narration. Compare that script with the source, especially where a summary turns cautious wording into a definite claim or leaves out a condition that changes the meaning. Check transitions, too: individually accurate scenes can still make a confusing argument when placed together.

Tencent documents scene-level sentences in its staged outputs. Pictory describes editable scene text and a full-script editing function. Neither description establishes a general accuracy rate, so treat generated narration as a draft to inspect rather than as a verified account of the source.
4. The system assigns or generates visuals
Visuals may be selected or generated separately from the document’s text. Check each scene for whether its image or clip supports the actual meaning—not merely whether it looks plausible. A visual that implies a specific event, person, place, or result can distort a scene even when the narration is sound.
Runway says it cannot extract images embedded in a PDF for use as generation assets. If a document’s own charts or illustrations must appear, provide them separately when the service allows it, then verify their placement and context. Tencent documents image generation and a preview stage; its documentation does not make every visual choice automatic or self-validating.
5. The system synthesizes speech and renders the video
At the final stage, the service produces voiceover and combines the scenes into a video. Listen to the full narration, not just a short sample. Check names and technical terms for pronunciation, make sure the pace leaves time to follow the content, and compare subtitles with the spoken words. Watch the complete render for abrupt cuts, mismatched scene changes, or text that is difficult to read.
Tencent MPS documents optional AI dubbing and subtitles, plus a staged preview before final composition. Pictory describes voiceover generation, storyboard editing, and final rendering. These are product capabilities; the review checks above are practical safeguards, not claims of tested results.

A practical review sequence before publishing
- Check the source: confirm the file was accepted, scanned text is readable if relevant, and essential images or charts are available to the workflow.
- Approve the outline: compare its selected points and sequence with the source’s purpose and audience.
- Edit the narration: restore missing caveats, remove unsupported additions, and clarify confusing transitions.
- Verify visuals: make sure each scene’s visual accurately supports the narration and does not imply facts absent from the source.
- Watch and listen to the render: check speech, subtitles, pacing, transitions, and readability from beginning to end.
