Sometimes—but not automatically. Open hardware standards can reduce the cost and disruption of AI data centers by making racks, server sleds, management modules, power systems and cooling interfaces more interchangeable. That lets an operator reuse infrastructure, solicit bids from multiple suppliers and replace selected components instead of discarding an entire platform. The savings depend on implementation: AI accelerators, high-speed networks, firmware, orchestration software and liquid-cooling hardware can remain vendor-specific, so an “open” rack is not necessarily a universally compatible rack.

The practical test is a site-specific total-cost-of-ownership model. Compare the purchase price with deployment time, energy and cooling, service labor, replacement inventory, software integration, and the value of keeping the rack when compute hardware changes.

What “open hardware” means in an AI data center

Open hardware in this context means published, shared specifications for physical and control-plane building blocks rather than a complete server design that every supplier must copy. The Open Compute Project (OCP) AI Computing Continuum is defining open, modular infrastructure for enterprise, colocation, telecommunications and industrial sites, not only hyperscalers. Its goal is to standardize core platform building blocks so deployments can be repeated and sourced more competitively.

Typical open-standard elements include rack dimensions, sled form factors, blind-mate connectors, power distribution, management interfaces, telemetry, service access and cooling provisions. A data-center operator can then treat the rack and facility interfaces as a reusable platform while changing compute sleds or other modules over time.

OCP, Open Rack and DC-MHS

  • OCP: A community and standards process that publishes specifications and reference designs for data-center infrastructure.
  • Open Rack: OCP rack specifications intended to replace some proprietary server-rack assumptions with shared mechanical, power and service interfaces.
  • DC-MHS: Intel’s Data Center Modular Hardware System initiative, developed with other technology vendors through OCP, for modular server hardware that can be upgraded within existing infrastructure.

These initiatives address different layers. A rack specification may define mechanical dimensions and power distribution, while DC-MHS can define how modular server components fit, connect and are managed. Neither one automatically makes an accelerator, network fabric or software stack interchangeable with every competitor’s product.

Where the cost savings can come from

Reuse of the rack and facility interfaces

In a proprietary integrated system, a new generation of accelerators may require a new chassis, power shelf, backplane or rack. A modular design aims to preserve those higher-level assets. If a new sled fits the existing mechanical envelope and supports the installed power, network and cooling interfaces, the operator can replace the compute module rather than the entire rack.

Reuse matters because the rack is only one part of the investment. Floor space, busways, distribution panels, cooling equipment, cabling, monitoring, physical security and installation work can remain in service while the compute layer changes. The benefit is greatest when the facility is power- and cooling-ready for the next generation; it is smaller when the existing electrical or thermal envelope is already saturated.

More than one potential supplier

Common dimensions and interfaces allow an operator to request compatible equipment from multiple manufacturers. Competition can lower acquisition prices, improve lead times or reduce dependence on a single maintenance channel. It also gives procurement teams the option to buy a replacement module while retaining the surrounding infrastructure.

This is an opportunity, not a guarantee. A specification may be public while a particular implementation still depends on proprietary firmware, validation, diagnostics or accelerator software. Procurement should therefore distinguish “built to the same mechanical standard” from “fully interchangeable in production.”

Lower deployment and integration cost

OCP’s modular-data-center work links modularity with maintainability, scalability, faster deployment and improved power and cooling efficiency. Standardized modules can be assembled and tested before they reach the site, reducing custom engineering and shortening on-site installation. Repeatable layouts can also simplify spares, technician training and operating procedures across locations.

Those gains are conditional on a mature design. A first deployment can require substantial engineering to map the standard to local electrical rules, fire protection, networking, liquid-cooling distribution and monitoring systems. The business case should count that integration work rather than assuming it disappears.

Power and cooling efficiency

Dense AI racks are constrained by power delivery and heat removal as much as by compute capacity. Modular facility designs can optimize busbars, power shelves, distribution and cooling paths for the rack population. Better alignment between the compute module and facility interfaces can reduce conversion stages, simplify airflow or liquid loops, and make capacity planning more predictable.

Efficiency is not inherent in the word “open.” A poorly matched modular system can add adapters, conversion losses or unnecessary pumps. Measure total facility power, including cooling and power-conversion overhead, at the intended workload and ambient conditions.

Why open standards do not eliminate vendor lock-in

AI infrastructure has several layers, and openness at one layer does not remove dependence at another.

Layer What an open specification can standardize What may remain proprietary
Rack and mechanics Width, depth, sled dimensions, mounting, service clearances and connector locations Chassis construction, materials, validation and service tooling
Power Input ranges, busbar or power-shelf interfaces, telemetry and protection requirements Power-conversion firmware, efficiency tuning and vendor-specific protection behavior
Cooling Defined cold-plate, manifold or facility connection points Coolant chemistry, pump controls, cold-plate design and leak-management systems
Management Module discovery, health reporting, sensors and selected control APIs Out-of-band software, update mechanisms, diagnostics and support portals
Compute and networking Physical slots and sometimes electrical or signal requirements Accelerator architecture, high-bandwidth fabric, drivers, firmware and orchestration

The difficult lock-in often sits above the rack: accelerator programming models, collective-communication libraries, network topology, firmware signing and cluster-management software. A replacement sled may fit physically yet fail qualification because its firmware cannot be managed by the existing control plane or its software stack cannot run the production workloads.

Can you upgrade AI servers without replacing the rack?

Often, that is the intended use case for DC-MHS and related modular designs. An operator may retain the rack, power distribution and facility connections while changing a server sled, accelerator module or management component. Whether that works in practice depends on four compatibility checks.

  1. Mechanical fit: Confirm the module’s dimensions, mounting, insertion force, service clearance and blind-mate connector alignment.
  2. Electrical capacity: Check voltage, current, transient behavior, protection settings and the rack’s per-sled power budget. A physically compatible sled can still exceed the installed power shelf or busbar capacity.
  3. Thermal interface: Verify airflow impedance or liquid-cooling flow, pressure, coolant temperature, leak detection and facility heat-rejection capacity.
  4. Control and software: Validate management protocols, firmware update paths, drivers, accelerator libraries, network fabric behavior and cluster orchestration before production replacement.

If any check fails, the upgrade may require an adapter, a new power or cooling module, a firmware qualification project, or a complete rack refresh. Open standards improve the probability of reuse; they do not provide a blanket compatibility guarantee.

Open modular systems versus proprietary integrated racks

The right choice depends on the organization’s workload horizon, operating skills and facility constraints. Use the following comparison as a decision framework rather than a promise of a universal winner.

Decision factor Proprietary integrated rack OCP-style modular system
Acquisition cost May include turnkey integration and a premium for a single validated stack Can benefit from standard components and competitive sourcing; integration costs may move to the operator
Supplier choice Usually concentrated around the system vendor and its approved components Potentially broader, subject to actual certified implementations
Upgradeable components Often tied to the vendor’s generation and upgrade program Designed to replace selected modules while retaining compatible infrastructure
Rack and sled compatibility High within one product family; limited outside it Improved across conforming products, but not guaranteed across all vendors
Power and cooling Prevalidated as one package Can be optimized modularly, but site integration and validation are required
Serviceability Single support path and known procedures Field replacement can be faster when modules and spares are standardized; multi-vendor responsibility can complicate escalation
Software and firmware Usually tightly qualified as a stack Physical openness may coexist with proprietary firmware, drivers and orchestration
Deployment lead time Can be quick when the vendor has capacity and the site matches its design Repeatable modules can accelerate rollout after the reference design is established
Lifecycle waste Replacing an integrated rack can retire usable power, cooling and chassis assets Component-level replacement can reduce discarded infrastructure when compatibility is maintained

How to calculate whether open standards are cheaper for your site

Do not use the projected size of the AI market as a proxy for savings. OCP’s adoption material projects about $155 billion in global AI-infrastructure spending by 2029; that is a market forecast from the Open Compute Project Foundation in 2025, not a measured percentage reduction caused by open standards.

Build two or more five- to seven-year scenarios: a proprietary integrated rack, an OCP-style modular rack, and—where realistic—a hybrid. Include the following line items.

  • Capital: servers or sleds, accelerators, racks, power shelves, networking, cooling distribution, monitoring and installation.
  • Facility work: electrical upgrades, structural changes, liquid-cooling distribution, heat rejection and commissioning.
  • Operations: energy, coolant, preventive maintenance, spare modules, technician time and support contracts.
  • Software: drivers, firmware qualification, orchestration changes, observability and security validation.
  • Downtime and migration: workload evacuation, acceptance testing, rollback capacity and the cost of delaying service.
  • Residual value and waste: which rack, power and cooling assets remain usable after an accelerator refresh.

Model at least two refresh cycles. A modular system may cost more initially but win when a later accelerator upgrade reuses the rack and facility. Conversely, a tightly integrated rack may be cheaper if the workload is stable, the vendor provides a long qualification window and the operator lacks staff to integrate multiple suppliers.

Implementation checklist for an upgradeable design

Before purchasing

  1. Define the expected accelerator, memory and network refresh cadence.
  2. Record rack-level power, cooling and weight limits, including transient headroom.
  3. Specify required management, telemetry, security and firmware-update interfaces.
  4. Ask each supplier for a conformance statement and a list of deviations from the relevant OCP or DC-MHS specification.
  5. Require evidence that the proposed sled has been validated with your accelerator software, fabric and orchestration stack.

During acceptance

  1. Test insertion, removal and blind-mate connections with the actual service tools.
  2. Measure power quality, thermal behavior, coolant flow or airflow, and sensor reporting at representative AI loads.
  3. Exercise firmware updates, failure alerts, rollback and secure-boot procedures.
  4. Replace a module under maintenance conditions and record the elapsed time, staffing and required spares.
  5. Document ownership boundaries when rack, sled, power and software come from different suppliers.

For the operating life

  • Maintain a compatibility matrix for every sled revision, firmware release, driver and orchestration version.
  • Keep spare modules that match the installed mechanical, electrical and thermal interfaces.
  • Review power and cooling headroom before adding a higher-density accelerator generation.
  • Track energy, service time, failures and discarded hardware so the assumed lifecycle benefit can be measured.

Common failure modes and how to avoid them

“It fits, so it is compatible”

Mechanical fit does not prove signal integrity, power-transient tolerance, cooling performance or software support. Require end-to-end qualification and a rollback plan.

Underestimating integration labor

Open specifications can shift work from a single vendor to the operator or systems integrator. Budget engineering, firmware testing, monitoring changes and staff training explicitly.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Ignoring thermal and power limits

Next-generation accelerators can exceed the rack’s original design point even when their sled dimensions are unchanged. Reserve electrical and cooling capacity, and verify facility heat rejection rather than relying on nameplate values alone.

Assuming all suppliers implement the standard identically

Standards allow interpretation and optional features. Use conformance tests, interoperability demonstrations and contractual support obligations to distinguish a genuinely reusable platform from a nominally compliant one.

Leaving software out of the refresh plan

A new accelerator or network adapter can require different drivers, firmware, libraries or topology settings. Test production workloads and cluster operations before taking the old module offline.

What the evidence supports—and what it does not

OCP and Intel materials establish the intended mechanisms: common building blocks, modular deployment, component upgrades, improved serviceability and possible efficiency gains. They support the conclusion that open standards can make AI infrastructure easier to change and, in suitable deployments, less expensive over its life.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

They do not establish one universal percentage saving in capital or operating cost. Results vary with accelerator pricing, site power rates, cooling architecture, supplier availability, software requirements, refresh timing and the amount of integration work. Treat open standards as an option that improves bargaining power and reuse, then prove the financial result with your own workload and facility data.
