There is no universal winner among DeepSeek, Qwen, Kimi and GLM. The right choice depends on an exact model ID, endpoint, region, request mix, data controls, latency target and quality threshold. A sensible architecture pins those details, tests representative workloads and compares the complete operating cost instead of trusting a family name, a context-window headline or a vendor benchmark.

This guide shows how to make that decision for production systems, including coding and agent workloads, long-context applications, structured outputs, self-hosting, multi-provider failover and governance.

What you are actually comparing

“DeepSeek,” “Qwen,” “Kimi” and “GLM” are model families and provider ecosystems, not single interchangeable products. A deployment decision must identify the provider endpoint, model identifier, API protocol, account tier, region and date. Those variables determine context limits, output limits, tool behavior, pricing, retention options and whether a model can be run outside the provider’s service.

Catalogs also expose different generations at the same time. Alibaba Cloud Model Studio’s deployment catalog lists Qwen3.8-Max, DeepSeek-v4-Flash, GLM-5.1 and Kimi-K2.5. A Qwen Code update dated August 27, 2026 lists Kimi K3, Kimi K2.6 and coding-specific variants through its built-in Kimi provider. Those records are snapshots from different integrations, not proof that every endpoint offers the same Kimi generation. Confirm the exact ID and pricing in the account you will use.

DeepSeek’s model-list documentation describes runtime metadata for each supported model, including identifier, total context window, maximum output tokens, input and output modalities, reasoning-effort levels and protocol capabilities. Treat that response as configuration data: capture it, monitor for drift and pin a tested model ID rather than relying on an old comparison chart.

Quick comparison of documented facts

Family or endpoint Documented capacity or feature What the figure does—and does not—tell you
Qwen3.8-Max on Alibaba Cloud Model Studio Up to 1 million input tokens A catalog maximum. Verify region, account tier, actual endpoint exposure, long-context retrieval quality and the cost of sending very large prompts.
Qwen3.7-Max on Alibaba Cloud Model Studio Up to 256,000 input tokens A different model and limit from Qwen3.8-Max; do not substitute one for the other in configuration or estimates.
GLM-5 through Z.AI 200,000-token context; 128,000-token maximum output Provider-published limits. Check the selected service, account tier, parameter names and region before implementation.
DeepSeek endpoints Per-model metadata for context, output, modalities, reasoning effort and protocols Use the live model-list response and current pricing documentation; the family label alone is insufficient.
Kimi Catalog evidence is mixed: Kimi-K2.5 appears in Alibaba’s catalog; K3 and K2.6 appear in a Qwen Code update Current direct Moonshot model capabilities and prices were not established here. Verify them with Moonshot before selecting a production endpoint.

For historical perspective only, a 2025 Stanford HAI/DigiChina issue brief described Qwen variants from 0.6B to 235B parameters with context up to about 128K, DeepSeek R1 at 671B total and 37B active parameters with about 128K context, Kimi K2 at 1T total and 32B active parameters with up to about 256K, and GLM Air/Base variants at 106B/12B active and 355B/32B active with up to about 128K. These are a dated ecosystem snapshot, not current flagship specifications.

Which model is better for coding and agents?

The evidence does not support a reliable four-way ranking for coding. None of the available sources runs all four families on the same prompts, tools, protocol, latency conditions and scoring rubric. A coding or agent choice should therefore be made with your own test set.

DeepSeek for a controlled endpoint evaluation

DeepSeek’s documented metadata is useful when your platform needs to discover capabilities at runtime. Record whether the exact model supports tool calls, which reasoning-effort controls it accepts, what modalities are returned and which protocol features are available. A model-card example illustrates why family assumptions are unsafe: the DeepSeek V3.2 Speciale variant is described as deep-reasoning-only and without tool calling, while the V3.2 weights and repository are labeled MIT. Those statements apply to that named release, not automatically to DeepSeek-v4-Flash or another endpoint.

Qwen for hybrid reasoning and serving flexibility

Qwen3 documentation describes hybrid thinking and non-thinking modes, allowing an application to choose between explicit reasoning behavior and a lower-latency mode where supported. The same generation’s deployment examples cover SGLang and vLLM serving, with local options including Ollama, LM Studio, llama.cpp and ktransformers. Treat these as Qwen3 examples: flags, runtime versions and supported modes must be checked against the exact checkpoint.

Kimi when the endpoint is verified first

Current Kimi evidence is indirect and inconsistent across catalogs. Before a coding or agent pilot, obtain a direct Moonshot model list, pricing sheet and capability documentation. Confirm tool calling, structured output, context, rate limits, streaming behavior and regional data handling rather than inferring them from the Kimi family name or an integrator’s built-in provider.

GLM-5 for documented agent-oriented API features

Z.AI positions GLM-5 as a foundation model for “Agentic Engineering” and complex, long-range agent tasks. Its documentation lists streaming, function calling, context caching and structured output, and shows SDK and OpenAI-compatible client examples. These are useful integration signals, not independent proof of coding quality. Test whether your tools, schemas and failure-handling logic work with the exact GLM endpoint you intend to operate.

Context length: capacity is not usable quality

A maximum context value is a hard capacity ceiling, not a guarantee that the model will retrieve a fact accurately from a long prompt. Effective context depends on document layout, retrieval strategy, repetition, position of relevant evidence, output budget and latency or cost limits.

For a long-context test, create documents with known answers at the beginning, middle and end; include distractors and repeated terms; then score exact retrieval, citation or tool decisions. Measure quality at the prompt lengths your application actually sends, such as 16K, 64K, 128K and the upper range you can afford. A 1M-token allowance is valuable only if your workload benefits from it and your budget and latency targets permit it.

Separate input and output limits in your request validator. GLM-5’s documented 200K context and 128K output are not the same as 200K input plus 128K output in every request: the endpoint’s total-context accounting and per-request rules control what is accepted. Apply the same check to every candidate.

API integration and portability

Two endpoints can advertise OpenAI-compatible requests yet differ in accepted parameters, response fields, tool-call formatting and error codes. Build an adapter per provider rather than swapping only the model string.

Integration checklist

  • Pin the model ID, endpoint URL, region, API version and account tier in deployment configuration.
  • Record supported modalities, streaming behavior, function or tool calling, structured-output constraints and reasoning controls.
  • Normalize finish reasons, usage fields, citations, tool-call IDs and retryable errors into your internal response type.
  • Validate every structured response against a schema before executing a tool or writing to a database.
  • Log request latency, time to first token, total tokens, cache hits, retries, rate-limit responses and model ID without storing sensitive prompt content unnecessarily.
  • Maintain provider-specific prompt and tool tests so an endpoint change cannot silently alter behavior.

Streaming improves perceived latency but does not remove the need to validate the completed message. For tools, reject malformed arguments, cap tool retries and make side effects idempotent. A fallback model may return valid JSON with different field semantics, so schema validity alone is not behavioral equivalence.

How to compare quality in a production-like test

  1. Define the workload. List tasks such as code generation, code review, extraction, retrieval question answering, planning and tool execution. Record languages, input and output length distributions, expected schemas, acceptable error rates and sensitive-data classes.
  2. Freeze candidate configurations. For each family, capture provider, exact model ID, region, protocol, account tier, temperature or equivalent controls, reasoning mode and timestamp.
  3. Build a representative set. Sample real prompts after redaction, include difficult edge cases and preserve the actual tool definitions and documents. Keep a hidden evaluation set to prevent prompt tuning against every example.
  4. Score more than prose quality. Measure factual correctness, task completion, structured-output validity, tool-call success, severity of failures, refusal appropriateness and human review time. Weight catastrophic errors more heavily than stylistic differences.
  5. Measure performance under load. Record median and tail time to first token, end-to-end latency, tokens per second, concurrency at the target service level and behavior when rate limits occur.
  6. Repeat over time. Run the same set after model or endpoint changes. A provider can update a catalog entry without changing the family name, so store outputs and metadata for regression comparison.

Cost: compare the same workload, not unrelated price units

Alibaba Cloud Model Studio documents token billing as input-token count multiplied by the input unit price plus output-token count multiplied by the output unit price. It separately describes dedicated deployment billing as usage duration multiplied by the number of model units multiplied by the model-unit price. An input-token rate and a dedicated hourly capacity rate are different economic units and cannot be compared directly.

Build a monthly estimate from your own distributions:

monthly_token_cost = (input_tokens × input_rate) + (output_tokens × output_rate)

Then add cache effects, reasoning-token treatment where applicable, minimum billing intervals, reserved or dedicated capacity, storage, network egress, observability and standby capacity. Model average and peak traffic separately. A dedicated deployment can be sensible for sustained high utilization or strict isolation, while a token endpoint may be cheaper for intermittent traffic; the break-even point depends on utilization and the provider’s exact rate card.

DeepSeek documentation directs users to its current Models & Pricing page, but the available evidence does not normalize current DeepSeek, Qwen/Alibaba, Kimi and Z.AI rates into one comparable table. Do not declare a cheapest provider without inserting date-stamped official rates and the same token, cache and capacity assumptions for every candidate.

Hosted endpoint or self-hosted weights?

Managed hosting

A managed endpoint reduces GPU procurement, serving upgrades and autoscaling work. In exchange, you must verify region availability, retention, access controls, subprocessors, incident procedures, rate limits, model-change policy and contractual terms. Confirm those details for the exact service, not just the provider brand.

Self-hosting

Qwen3 documentation demonstrates an open-weight serving path through SGLang and vLLM, with additional local runtimes. That evidence applies to the named Qwen3 generation and does not establish an equivalent current reference architecture for DeepSeek, Kimi or GLM.

Open weights do not remove operational or legal work. The Qwen3-235B-A22B model card labels that checkpoint Apache-2.0; DeepSeek V3.2 labels its release MIT. Neither license should be generalized to another checkpoint. Review the exact artifact’s license, acceptable-use terms, redistribution conditions and any component licenses before deployment.

Capacity planning must include weight format and quantization, GPU memory, key-value cache, context length, batch size, concurrency, target throughput, failover capacity and observability. Total parameter count alone cannot produce a reliable hardware list. Benchmark the selected quantization and serving framework with your prompt lengths and concurrency.

Governance, geography and sensitive data

Region selection is an architecture decision, not a billing footnote. For each candidate endpoint, document where requests are processed, where logs and cached prompts are stored, who can access them, how long they are retained, which subprocessors are involved and how incidents are reported. Verify encryption, customer-managed keys or equivalent controls when required, private networking options, deletion procedures and contractual data-use terms.

The available material does not settle these legal and service-specific questions for all four families. Obtain current terms directly from each provider and have your legal or security team approve the exact configuration before sending regulated, confidential or customer-identifying data. Until then, use synthetic or fully redacted prompts in evaluation.

Resilience and multi-provider design

A second provider is useful only if your application can tolerate behavioral differences. A fallback should not be triggered merely because one model string is unavailable; it should be selected against explicit failure classes and tested outputs.

Common mistakes and fixes

Choosing by family reputation

Problem: A family name hides multiple generations and endpoints.
Fix: Record the exact model ID, provider, region and timestamp, then pin it in configuration.

Using maximum context as a quality claim

Problem: A larger limit is treated as proof of better long-document answers.
Fix: Test retrieval accuracy, distractor resistance, latency and total cost at your actual prompt lengths.

Quoting a vendor benchmark as a neutral ranking

Problem: Z.AI’s GLM-5 benchmark and capability claims are presented as independent head-to-head evidence.
Fix: Attribute vendor figures to Z.AI and run a common, blinded evaluation for your workload.

Assuming API compatibility means drop-in portability

Problem: A fallback fails because parameters, tool formats or usage fields differ.
Fix: Maintain adapters, contract tests and response normalization.

Comparing dedicated capacity with token prices

Problem: An hourly model-unit rate is compared with an input-token rate.
Fix: Calculate both against the same monthly token distribution, concurrency and utilization.

Generalizing a license

Problem: An Apache-2.0 or MIT label from one checkpoint is applied to an entire family.
Fix: Review the exact checkpoint, repository and accompanying terms.

Recommended implementation sequence

  1. Write a workload specification covering tasks, languages, prompt and completion distributions, tools, schemas, error budgets and data classes.
  2. Shortlist exact endpoint/model-ID pairs and capture their live metadata, region, protocol and pricing references.
  3. Implement provider adapters before benchmarking so every candidate receives equivalent prompts and tool definitions.
  4. Run quality, structured-output, tool, latency and concurrency tests on a representative and hidden set.
  5. Calculate monthly economics with input, output, caching, reasoning, capacity and peak-utilization assumptions stated beside every figure.
  6. Pilot the leading configuration with synthetic or redacted data, then complete security, legal and regional reviews.
  7. Deploy with model-ID pinning, schema validation, observability, rate-limit handling and a tested fallback policy.
  8. Schedule regression tests and catalog checks because model capabilities, prices, licenses and regions change.

Bottom line

Choose a tested endpoint for a defined workload, not a winner for an entire model family. Qwen offers documented Qwen3 hybrid modes and open-weight serving examples; DeepSeek exposes useful per-model capability metadata; GLM-5 documents substantial context, output and agent-oriented API features; Kimi requires especially careful direct verification because current catalog snapshots disagree. None of those facts replaces your own evaluation. The production-ready decision is the configuration that meets your quality, latency, governance and reliability requirements at a fully modeled cost—and remains observable when the provider changes it.
