The useful comparison is not which cement company has the largest naira or rand total. First align fiscal year, currency, inflation, consolidation scope and capital structure; then compare real volume growth, utilisation, price/mix, margins, cash generation, leverage, dividends and risk. On the reported 2024 figures, Dangote Cement is the largest and most geographically diversified of these examples, BUA combines a smaller footprint with disclosed spare capacity, Lafarge Africa reports a smaller Nigerian operation with profit data but no comparable EBITDA in the cited accounts, and PPC must be shifted to a March year-end and South African-rand basis before it can be ranked fairly.
Why comparability comes before valuation
Cement is a local, heavy product. A plant’s economics depend on quarry quality, kiln efficiency, fuel and electricity, transport distance, import or export rules, selling prices and the currency in which those costs are paid. A company can therefore report rapid revenue growth while selling little additional cement if inflation and price increases are doing most of the work.
Before calculating a peer multiple, put every company on the same analytical basis:
- Fiscal period: compare the same number of months and identify whether the period ends in December, March or another month.
- Currency and inflation: convert rand and naira figures at a stated rate, and distinguish nominal growth from growth after inflation.
- Consolidation scope: confirm whether a figure is group-wide, Nigerian only, Pan-African, or a single subsidiary.
- Capital structure: use enterprise value with EBITDA and equity value with net income; do not compare an ungeared company with a heavily indebted one using only P/E.
- Accounting definitions: check whether EBITDA is reported, adjusted, or reconstructed from operating profit and depreciation.
These checks prevent false conclusions such as treating installed kiln capacity as sales, ranking a March year against a December year, or reading currency translation as operational growth.

Reported 2024 snapshot
| Company | Reporting basis | Installed capacity | 2024 volume and utilisation | Revenue | EBITDA | Other reported profit data |

| Lafarge Africa | Audited 2024 accounts | 10.5 MTPA at Ewekoro, Sagamu, Mfamosing and Ashaka | Not stated | ₦696,757,959 thousand (₦696.76 billion) | Not stated | ₦152,518,954 thousand profit before minimum tax; ₦100,145,281 thousand profit for the year |

The table deliberately leaves unreported cells as “not stated.” Filling them with estimates would create a more precise-looking but less reliable ranking. MTA, MMTPA and MMT all refer to million tonnes, with “per annum” applying to capacity figures.
Dangote Cement: scale, segments and the source of its advantage
Dangote’s FY2024 group revenue and EBITDA imply an arithmetic EBITDA margin of about 38.6%. That is a calculation from the reported figures, not a separately reported company metric. The company’s annual-report segment split shows why a group margin should not be assumed to apply equally everywhere:
| Dangote FY2024 segment | Revenue | EBITDA | Arithmetic EBITDA margin |
|---|---|---|---|
| Nigeria | ₦2,192,695 million | ₦1,087,251 million | Approximately 49.6% |
| Pan Africa | ₦1,481,388 million | ₦345,289 million | Approximately 23.3% |
Nigeria is the earnings anchor, while the Pan-Africa operations broaden the geographic base. The lower arithmetic margin in the Pan-Africa segment may reflect different energy prices, logistics, market structures, ramp-up conditions and currencies; it should prompt investigation rather than a simple conclusion that diversification is destroying value.

Corporate disclosures state 55.0 million tonnes per year of capacity across ten countries. The operating model also describes an “export to import” strategy in West and Central Africa: production in one market can supply a nearby deficit market when border policy, freight economics and foreign-exchange access permit. That network is valuable only when plants run efficiently and cross-border deliveries remain economic, so investors should pair the capacity figure with country-level volumes, utilisation and delivered-cost data.
Dangote’s investor-relations page also lists FY2025 group revenue of ₦4,306,704 billion, group EBITDA of ₦1,981,349 billion, Pan Africa EBITDA of ₦1,763,150 billion and total capacity of 55.0 MTA. Because the page is newer and its displayed unit convention should be checked against the latest filing, use those figures as an update lead rather than mixing them into a FY2024 peer table. Confirm the period, units and any subsequent restatement immediately before making an investment decision.

Dangote Cement’s 2024 Annual Report describes its purpose as: “To be the partner of choice for those who are building Africa, creating sustainable value for our stakeholders.” For investors, that statement is best tested against return on invested capital, free-cash-flow conversion, environmental obligations and the durability of pricing power.
BUA Cement: capacity utilisation is the critical clue
BUA reported 17 MMTPA of installed capacity in 2024, split between a 9 MMTPA Obu operation and an 8 MMTPA Sokoto operation. It sold 8.2 MMT and disclosed 56.4% utilisation. The gap between installed capacity and actual throughput is the central point: capacity represents potential output, while volume and utilisation show how much of that potential generated revenue.
Dividing reported EBITDA by revenue gives an arithmetic margin of approximately 30.6%. BUA also reported ₦99.6 billion profit before tax and ₦73.9 billion profit after tax. Those figures allow a basic bridge from operating earnings to shareholder earnings, but a full comparison still requires interest expense, depreciation, tax, foreign-exchange effects and exceptional items.
For BUA, investigate why utilisation was 56.4%: weak demand, maintenance outages, commissioning, distribution constraints, power availability or deliberate production discipline can have very different implications. Ask whether additional volume can be sold without cutting price, whether freight from Obu and Sokoto limits the addressable market, and whether higher utilisation would lower fixed cost per tonne.
Lafarge Africa: profit is available, EBITDA is not in the cited accounts
Lafarge Africa’s audited 2024 accounts report group revenue of ₦696.76 billion and profit for the year of ₦100.15 billion. The profit figure divided by revenue is an arithmetic net margin of about 14.4%; it is not a substitute for EBITDA margin because depreciation, finance costs and tax sit between those measures. The accounts also report ₦152.52 billion profit before minimum tax.

The company states that Ewekoro, Sagamu, Mfamosing and Ashaka provide 10.5 MTPA of installed cement capacity. Volume and utilisation are not stated in the cited material, so investors should obtain them before comparing operational efficiency with BUA or Dangote. Without EBITDA, net debt and cash-flow detail, a revenue ranking can conceal major differences in kiln costs, depreciation intensity and financing.

PPC’s investor archive uses South African rand and a March year-end. A cited results disclosure reports group EBITDA of R1,593 million, 28% higher than FY24’s R1,242 million. That growth rate is meaningful only within PPC’s own reporting calendar and accounting perimeter.
To compare PPC with Nigerian peers, map PPC’s twelve-month period to the Nigerian companies’ period, translate rand figures using a stated convention, and adjust your interpretation for inflation and currency movements. A rand EBITDA increase can coexist with weaker local-currency economics if exchange rates, fuel prices or operating costs moved sharply. Do not place PPC’s R1,593 million beside a naira EBITDA number and declare a winner without this bridge.
The comparison framework investors should use
| Axis | What to compare | Why it matters |
|---|---|---|
| Scale | Installed capacity, sales volume and utilisation | Separates physical footprint from actual throughput and demand |
| Growth | Revenue, volume, price/mix and EBITDA growth | Distinguishes inflation- or price-led growth from additional tonnes and operating leverage |
| Profitability | EBITDA margin, operating margin, ROIC and ROE | Tests cost position and how efficiently capital is employed |
| Geography | Country mix, export routes and currency exposure | Shows concentration, cross-border opportunity and translation risk |
| Costs | Energy, fuel, clinker, logistics and freight per tonne | Cement margins are highly sensitive to inputs and distance to customers |
| Balance sheet | Net debt, maturities, interest cost and cash conversion | Measures resilience when rates, currencies or demand move against the company |
| Valuation | EV/EBITDA, P/E and dividend yield on aligned periods | Prevents mismatched currencies, fiscal years and capital structures from distorting the comparison |
| Risk and governance | Regulation, related parties, environmental obligations and disclosure quality | Captures non-financial drivers that can change valuation and cash flow |
How to test growth quality
Separate tonnes from price and mix
Build a bridge from prior-period revenue to current revenue: volume change, average selling price, product mix, foreign-exchange translation and acquisitions or disposals. If revenue rises while tonnes are flat, the increase is mainly price, mix or currency. That can still be economically positive when it offsets inflation, but it is not the same as market-share growth.
Check utilisation against market demand
Calculate sales volume divided by installed capacity for each company and each country where data are available. A low rate may indicate unused operating leverage; it may also signal oversupply, poor distribution or an uneconomic plant. Compare utilisation with selling prices and variable cost per tonne before assuming that more output will improve profit.

Use margins with cost detail
Track EBITDA per tonne, not only the percentage margin. Ask how much of any improvement came from price increases and how much came from lower kiln fuel, electricity, alternative fuels, clinker substitution, maintenance or freight. Energy and transport can reverse quickly, so a single strong margin year is not a complete cost-position assessment.
Balance-sheet, cash-flow and dividend checks
Obtain net debt, lease liabilities, maturity dates, average interest rate and foreign-currency debt for the same reporting date. Then reconcile EBITDA to operating cash flow and free cash flow after maintenance capital expenditure. A company may show attractive EBITDA while cash is absorbed by receivables, inventory, imported fuel, expansion spending or working-capital needs caused by inflation.
- Compare net debt to EBITDA using the same period and a consistent debt definition.
- Separate maintenance capital expenditure from growth projects and identify the funding source.
- Check whether dividends are covered by recurring free cash flow rather than one-off asset sales or working-capital releases.
- Review covenant headroom and refinancing dates, especially where local interest rates are high.
- Trace foreign-exchange gains and losses to determine whether reported profit is masking cash obligations.
Geography, regulation and governance risks
Country diversification reduces dependence on one market but introduces more currencies, tax regimes, border controls and political risks. For Dangote, examine the contribution of Nigeria versus Pan Africa rather than treating ten-country capacity as ten equal earnings streams. For BUA and Lafarge Africa, map plant locations to demand centres, ports, road corridors and major customers. For PPC, include each operating region in the rand-to-investor-currency translation.
Regulation can affect quarry licences, environmental permits, fuel access, electricity tariffs, import restrictions and cement-price practices. Governance review should cover related-party transactions, ownership concentration, board independence, auditor emphasis paragraphs, executive incentives and the quality and timeliness of segment disclosure. Environmental liabilities include quarry rehabilitation, emissions compliance, water use and eventual kiln or plant closure costs; these can become cash expenses even when they are not visible in an EBITDA comparison.
A disciplined valuation workflow
- Lock the period: choose a common twelve-month window and mark Dangote, BUA and Lafarge’s 2024 calendar-year data separately from PPC’s March year.
- Normalize currency: select average rates for income-statement items and closing rates for balance-sheet items, then record the source and date of each rate.
- Normalize scope: use consolidated group numbers or clearly labelled segments; do not mix a Nigerian segment with a group enterprise value.
- Build operating metrics: calculate volume growth, utilisation, revenue per tonne, EBITDA per tonne and EBITDA margin where the required inputs are disclosed.
- Adjust enterprise value: add market capitalisation and debt, subtract cash, and treat leases consistently across peers.
- Apply multiples: compare EV/EBITDA and P/E only after the period, currency and accounting definitions match. Refresh market prices immediately before publication because these multiples move daily.
- Stress-test: model lower selling prices, higher fuel and power costs, weaker currencies, reduced utilisation and delayed projects.
- Set a thesis: write which assumptions justify the valuation and what quarterly evidence would disprove them.
Questions to ask before buying any peer
- Is the reported growth coming from more tonnes, higher prices, product mix, acquisitions or currency translation?
- Can the company raise prices without losing volume to imports or competitors?
- How much capacity is genuinely available, and what capex or maintenance is needed to use it?
- Are energy, fuel and freight costs structurally lower or merely temporarily favourable?
- Does operating cash flow cover interest, maintenance capex and the stated dividend?
- What happens to earnings if the local currency depreciates or imported inputs become scarce?
- Are segment disclosures detailed enough to identify weak countries or plants?
- Which regulatory, environmental or governance event could permanently impair returns?
Common comparison mistakes
Ranking by revenue alone
Revenue reflects company size, prices and currency. It does not show whether tonnes are profitable or whether debt consumes the resulting cash.

Calling capacity a market share
Installed MTA is potential output. BUA’s disclosed utilisation demonstrates why actual volume must sit beside capacity in every peer table.
Mixing calendar and March years
PPC’s March year-end can capture a different commodity, currency and energy-price cycle from a December year. Align periods before calculating growth or multiples.
Comparing EBITDA without capital intensity
Two companies with the same EBITDA margin can produce different shareholder returns if one needs much more sustaining capital or carries substantially more debt.
Using stale market multiples
Share prices, exchange rates and net debt change. Historical operating figures remain useful, but valuation inputs must be refreshed at the decision date.
Bottom line for investors
Dangote offers the clearest scale and geographic-diversification case, with 55.0 MTA and a large Nigeria earnings base alongside Pan-African operations. BUA provides a useful utilisation and capacity-leverage case, but its 56.4% 2024 utilisation makes realised demand more important than installed footprint. Lafarge Africa has substantial Nigerian capacity and reported profit, yet comparable EBITDA and volume data are needed for a fair operating ranking. PPC can be included only after its March reporting period and rand figures are normalized.
The best investment comparison is therefore a normalized scorecard, not a league table of raw totals. Rank each company on sustainable EBITDA per tonne, cash conversion, balance-sheet resilience, geographic and currency risk, governance quality and the price paid for those characteristics. The evidence supports different investment hypotheses; it does not, by itself, establish a buy or sell decision.
