Why did Currys need cloud modernisation before scaling AI?
Currys needed a more coherent digital foundation because useful retail AI depends on reliable access to business data, applications and operational processes. Product information, stock availability, delivery options, service plans, warranties, repairs and customer interactions often originate in different systems. Currys’ wider technology programme already included work such as Salesforce-related online-shopping improvements and Connected Media, its first-party customer-data platform for brand advertisers. Computer Weekly’s contemporary reporting provides additional context on the retailer’s broader technology estate. The Microsoft–Accenture programme should therefore be understood as part of Currys’ move toward a data-, services- and subscription-enabled retail model, rather than as an isolated AI project.

Which AI applications did Currys intend to develop?

The original press release also linked the modernised infrastructure to a more energy-efficient estate and Currys’ 2040 net-zero target. That is an expected benefit, not proof of an emissions reduction. Actual environmental performance would depend on workload efficiency, utilisation, data movement, application architecture and the carbon intensity of the relevant cloud regions. Currys’ original statement supports the target and intended infrastructure benefit, but it does not provide independently verified savings.
What was Currys’ first practical AI use case?
Currys’ 2023/24 full-year-results presentation identified after-sales processes, including returns and repairs, as an initial AI use-case area. After-sales is a logical starting point for a retailer because the process combines structured information, recurring workflows and direct operational costs. AI can potentially help identify a problem, find the relevant product or warranty information, suggest a resolution and determine whether a physical return or engineer visit is necessary.
The same presentation showed a targeted £6 million saving from outsourcing partners as part of a wider cost-efficiency programme. The presentation does not establish that the entire £6 million target came from the Microsoft–Accenture AI work. The saving target and the AI use-case should therefore be kept separate rather than presented as one combined benefit. Currys’ later implementation record was more complicated than the 2024 announcement suggested. In its 2025/26 interim results, Currys said it had planned to complete the UK on-premise-server migration before the 2025 peak trading period. The company then reported delays and some customer-experience impact during the summer and said it paused the project to protect customers during the most important trading period.

The pause did not mean that Currys had abandoned the transformation. The decision created additional dual-running costs because old and new environments had to be operated in parallel for longer. Dual running is expensive, but it can be a rational continuity measure when a migration threatens availability, latency, order processing, fulfilment, returns or other customer-facing retail systems.
The episode demonstrates why a major retailer cannot treat infrastructure migration as a purely back-office change. A delayed enterprise application migration may affect a shop-floor colleague, an online order, a delivery promise, a payment, a warranty claim or a repair booking. Peak trading also changes the risk calculation: a cutover that might be acceptable in a quiet period can be commercially unacceptable before a high-volume sales season. According to Currys’ full-year results published in July 2026, the returns tool, call analysis, repair support and colleague tools were operating examples. The figures remain company-reported. The 40% figure should not be rewritten as a 40% reduction in returns, and the 80-person comparison is an estimate of manual-review workload rather than an announcement of 80 job cuts.

The commercial case depends on whether operational improvements outweigh implementation, cloud, governance and transition costs. Potential value pools include higher conversion from better product discovery, fewer avoidable returns, lower contact-centre handling costs, better first-time repair outcomes, more effective warranty and protection-plan servicing, improved employee productivity and stronger cross-selling of delivery, installation, connectivity and other services.
Cloud operating costs must be included rather than assumed away. Consumption-based Azure costs vary by service, region, usage, storage, networking and support arrangement. Organisations estimating a comparable programme can use the Azure Pricing Calculator for an initial model, but an estimate is not a business case: a realistic assessment also needs an application inventory, migration sequencing, data-transfer assumptions, resilience requirements, support costs and dual-running periods.

What are the main risks and failure modes?
Currys’ experience highlights risks that apply to other large retailers considering a similar programme.
- Cloud migration is not automatically modernisation. Rehosting a legacy application can move the same technical debt to Azure without improving its architecture or integration.
- Generative AI can be wrong. Product advice, warranty answers and repair guidance need grounded data, testing, monitoring and human escalation.
- Personalisation requires responsible data use. Consent, profiling, sensitive information, retention and fairness controls matter as much as model quality.
- Peak trading limits experimentation. Retailers need rehearsed rollback plans, service-level thresholds and protected cutover windows.
