A practical carton assortment is a small, deliberately chosen set of box sizes that fits the orders a business actually ships while protecting products and working efficiently in the warehouse. The goal is not to find one universal number of cartons: it is to reduce avoidable parcel volume and total delivered-order cost without creating damage, packing delays, or supply problems.
How do I choose the right box size for shipping?
Start with real shipment data, not the number of products in the catalog. The best carton library fits common orders efficiently, including multi-item orders, while remaining manageable to source, store, replenish, and use. A 2022 decision-tree paper describes grouping product dimensions into carton clusters rather than creating a unique box for every item; the number of carton variants is itself a decision in the method. The paper’s framework is a useful way to think about the problem, not a universal assortment prescription.
1. Build a reliable dimension file
Record each product’s length, width, height, and weight, plus its fragility and protection needs. Keep product dimensions distinct from the outside dimensions of the packed parcel. Shopify notes that advertised package dimensions can refer to the interior; shipping settings need accurate outer dimensions because those are used for carrier-rate calculations. Measure representative products and assembled packages consistently. GS1’s Package and Product Measurement Standard addresses consistent measurement across packaging levels. Its indexed guidance describes remeasurement after relevant product or package changes and periodic audits, but exact operational requirements should be checked against the standard itself.

2. Profile the orders that actually ship
Use shipment history to find frequent product sizes and combinations. A product that occupies many catalog listings may ship infrequently, while a small group of items may dominate parcel volume. Include order-level combinations, since a box that fits a single product may not suit a common two- or three-item order.
3. Generate and test candidate cartons
Group products or order profiles by length, width, and height, then test carton candidates against shipment frequency, orientation, and operational limits. Check whether the item fits with the cushioning and clearances required for protection—not merely whether its bare dimensions fit inside the box.
Evaluate candidate corrugated shipping boxes alongside the protective materials, void fill, sealing, and labeling they require. A carton that reduces parcel volume but makes packers work slowly or increases product movement in transit may not improve the operation.

4. Apply warehouse and carrier constraints
- Protection: account for fragile, liquid, crush-sensitive, or irregular products and the cushioning each needs.
- Carrier limits: check the size, weight, and rating rules for the specific carrier and service used.
- Pack-out: consider carton selection errors, sealing and labeling, training, and time per order.
- Supply and storage: account for carton availability, minimum order quantities, replenishment, and warehouse footprint.
5. Compare total cost per successfully delivered order
Compare more than carton unit prices. Include packaging materials, carrier charges, void fill, pack-out labor, storage, and expected damage, returns, and reshipments. A 2020 e-commerce packaging study frames the decision as a trade-off between shipping and material costs and damage risk. Its findings concern its own package-recommendation deployment, not the effect of carton standardisation by itself.
6. Pilot and keep the assortment current
Test the candidate assortment with representative orders before changing standard practice. Track dimensional-weight incidence, average parcel volume, carton utilization, void-fill use, packing time, damage and return rates, and exceptions. Revisit the selection when the product mix, packaging, or carrier pricing changes.
What is dimensional weight, and how does box size affect shipping cost?
Dimensional weight is a billing measure based on a parcel’s volume. Depending on the carrier and service, the chargeable weight may be based on actual weight, dimensional weight, or a rule comparing the two. That means a large, light parcel can cost more to ship than its scale weight suggests. Shopify states that “Dimensional weight calculations vary between carriers.” Its documentation lists policies for several carriers and notes that carrier methods differ; confirm current terms for the service you use at Shopify’s packaging guidance.

For example, DHL eCommerce US guidance describes chargeable weight for its applicable products as the greater of actual and dimensional weight. It gives divisors of 166 for cubic inches and 6,000 for cubic centimeters in that context. Under that guidance, an 18 × 15 × 8 inch parcel has a volume of 2,160 cubic inches and a dimensional weight of 13 lb; if its actual weight is 10 lb, the example is rated on 13 lb. These figures and the example apply to the described DHL eCommerce US context, not to every DHL product or carrier. Consult DHL eCommerce US’s chargeable-weight guidance and your own service terms.

Reducing the outside dimensions of a parcel can reduce its volume and may lower billed weight or transport cube where the applicable rating method makes those dimensions matter. It does not guarantee a lower shipping charge: carrier rules, service eligibility, rates, and the parcel’s actual weight all affect the result.
How many box sizes should an e-commerce business stock?
There is no evidence-based universal count. The right number depends on the distribution of products and order combinations, carrier constraints, protection needs, warehouse capacity, and the costs of acquiring and handling each size. Too few sizes can force frequent orders into oversized boxes; too many can increase storage and replenishment complexity, slow carton selection, and create more opportunities for errors.

One 2022 study illustrates why the answer depends on the operation. In a simulation using one month of Amazon single-count shipments, modifying existing box dimensions without adding a size variant reduced shipment volume by 4.4% and non-utilized air volume by 2.2%. In a separate scenario using the same study setup, adding four box sizes reduced shipment volume by 10.3% and non-utilized air volume by 6.1%. Those are study-specific results, not forecasts for another warehouse. Read the study and its stated setup before applying the figures.
No standalone industry-wide statistic establishes typical savings from carton standardisation across e-commerce operations. Your own order mix, shipping terms, carton costs, and damage baseline are necessary to estimate a business-specific return.

Right-sizing should mean removing unnecessary space while preserving the protection the product needs. Test representative shipments for movement, cushioning performance, and damage risk; do not select a carton solely because the product’s dimensions fit tightly inside it. The total-cost comparison should include protective material and expected damage, returns, and reshipments as well as parcel volume.

A 2020 paper, “Think out of the package: Recommending package types for e-commerce shipments,” reports a 24% reduction in damage rate for its deployed model context after recommendations affected more than 130,000 products. That result is specific to the study and does not show that carton-size standardisation alone will produce the same outcome. See the paper’s context.
Do standard transport-package dimensions determine an e-commerce carton assortment?
No. ISO 3394:2012 sets dimensional modules for rigid rectangular transport packages and unit loads, based on plan dimensions including 600 × 400 mm, 600 × 500 mm, and 550 × 366 mm. ISO’s record says the 2012 edition was reviewed and confirmed in 2024 and remains current. It is a transport-packaging dimensional standard, not a prescription that every parcel operation should stock those carton sizes. See ISO’s record for ISO 3394:2012.
