Bitcoin mining and AI data centers monetize the same scarce inputs—electricity, land, connectivity and technical infrastructure—in fundamentally different ways. A miner earns network payouts based on hashpower and Bitcoin economics. An AI/HPC facility earns from customers that pay for hosting, colocation or compute capacity. That distinction drives revenue visibility, operating costs, capital needs and financing risk.

Neither model is automatically safer or more profitable. The right comparison is project-specific: who pays, what is contracted, how much power is deliverable, which assets must be bought, who bears utilization and construction risk, and whether cash flow still works after energy, equipment, cooling, depreciation and debt service.

The two business models are not interchangeable

A Bitcoin mine turns electricity into cryptographic work. Specialized machines compete with the global network to produce valid blocks. The operator receives a protocol-defined reward and transaction fees, usually through a mining pool, in proportion to contributed hashpower. Revenue therefore changes with Bitcoin’s price, the network’s total hashrate, mining difficulty, pool payouts and the operator’s uptime.

An AI or high-performance-computing (HPC) data center sells an infrastructure service. Customers may rent GPUs or servers, place their own equipment in a colocation facility, or contract for managed hosting and cloud compute. Revenue depends on signed demand, prices, service-level performance, power availability, deployment speed, contract duration and customer credit. A powered site is not itself AI revenue: the operator must install suitable equipment, deliver the service and collect from customers.

Why the unit of comparison matters

Figures described as revenue per company, per megawatt, per energized megawatt, per deployed machine or per invested dollar measure different things. Owned mining, hosted mining, self-operated AI compute and third-party colocation also have different cost and risk profiles. A credible underwriting model keeps these categories separate instead of presenting one sector-wide revenue-per-megawatt figure.

How Bitcoin-mining revenue is generated

Hashpower determines a miner’s share

CleanSpark says hashrate relative to the global network is a material driver of mining revenue. If a company’s machines represent a larger share of total network computing power, it should receive a larger share of pool payouts, all else equal. Its June 2026 Form 10-Q reported average operating computing power of 42.6 EH/s in June 2026, a 50 EH/s peak in fiscal 2025, 326,530 owned miners and approximately 225,137 machines in service at June 30, 2026. Those are company operating statistics, not an industry benchmark or a guaranteed future payout.

Bitcoin and network conditions create variable revenue

Hut 8 describes dependence on Bitcoin’s market price and mining-pool payouts. A higher Bitcoin price can increase the dollar value of coins earned, while a higher global hashrate or difficulty can reduce the coins attributable to a given machine. Hardware downtime, curtailment, pool terms and changes to the protocol’s reward schedule can also affect receipts. The resulting revenue stream is market-sensitive even when a site has a fixed power contract.

Owned versus hosted mining

In owned mining, the operator buys and runs the machines and pays the associated energy and facility costs. In hosted mining, a customer may own the machines while the site operator supplies space, power and operations for a fee. Financial statements can therefore show different revenue and cost patterns: a hosted arrangement may produce service revenue without the same equipment ownership or energy exposure as self-mining.

How AI/HPC data-center revenue is generated

Customer contracts are the revenue foundation

AI/HPC operators can earn recurring payments for GPU or server capacity, colocation rent, managed hosting, networking, storage and related services. Revenue visibility depends on whether capacity is covered by signed contracts, the term and renewal provisions, minimum commitments, cancellation rights, customer concentration and the counterparty’s ability to pay. A management plan to pursue hosting is not evidence of realized revenue.

Capacity must be delivered, not merely energized

AI workloads generally require infrastructure designed for high-density electrical loads, advanced cooling, networking, monitoring, security and reliable uptime. The operator must procure and install suitable compute hardware or accommodate a customer’s equipment, complete interconnection and commissioning, and meet contractual performance obligations. Delays can postpone revenue while interest, labor, leases and other carrying costs continue.

Power-rich sites can support a strategy, not prove demand

Mining sites may offer land, substations, fiber connectivity and an established operations team. Those advantages can reduce parts of a conversion schedule, but they do not establish that the electrical design, cooling system, building layout, network capacity or permitting is suitable for AI/HPC. Nor do they establish that customers will sign contracts at prices that justify the conversion.

Cost structures: what each model must pay for

Cost or requirement Bitcoin mining AI/HPC data center
Primary revenue input Hashpower and Bitcoin-network payouts Customer payments for hosting, colocation or compute
Largest variable exposure Electricity price, uptime and network competition Utilization, contracted pricing, power and service delivery
Core equipment Specialized mining machines and electrical infrastructure GPUs or servers, high-capacity networking, cooling and power systems
Demand risk Bitcoin price, difficulty, global hashrate and pool economics Customer acquisition, contract renewals, concentration and credit
Execution risk Hardware procurement, deployment, maintenance and curtailment Design, construction or conversion, commissioning and meeting service levels
Asset-life concern Mining machines can become uneconomic as efficiency and network competition change Compute, cooling and electrical systems require refreshes and may be tied to a changing workload mix

Energy is central to mining economics

MARA Holdings reported that energy was its most significant Bitcoin-mining cost driver. In its 2025 Form 10-K, energy represented 38.5% of owned mining revenue in 2025 and 40.8% in 2024. MARA excludes energy costs at third-party hosted sites from that calculation, so the percentages describe its owned operations rather than the industry as a whole. The company also reported an average direct energy price of $0.04 per kWh for owned facilities in both 2025 and 2024. That is MARA’s reported average, not a generally available market price.

Wholesale electricity volatility, demand charges, transmission costs, curtailment arrangements and the timing of machine operation can change the result. A model that uses only a headline cents-per-kWh figure can materially overstate cash margin if it omits those items.

AI/HPC power costs are only one part of the bill

AI facilities also pay for electricity, but the expense sits alongside high-density cooling, switchgear, transformers, backup systems, networking, security, staffing, software and hardware financing. The operator may recover some costs through a power pass-through or a contracted capacity charge, but that depends on contract language. A facility that bears power costs while selling fixed-price compute has different risk from one that passes energy through to customers.

Capital requirements and asset life

Mining capital is specialized and exposed to obsolescence

Mining operators commit capital to machines, racks, electrical distribution, buildings, transformers and interconnection. Machines earn revenue only while they are powered and economically competitive. A decline in Bitcoin’s price, a rise in network difficulty or a more efficient generation of hardware can shorten the period in which a machine covers energy, maintenance, depreciation and financing costs.

AI/HPC capital is broader and often front-loaded

AI/HPC projects may require building or upgrading the shell, electrical plant, cooling, networking, security and controls, then purchasing or financing compute equipment. Hut 8 warns that AI/HPC expansion can be capital intensive and introduce additional operational risk. The project may incur substantial spending before customers are fully deployed, making completion timing and utilization critical to returns.

Depreciation and replacement assumptions change the answer

Comparisons should show the useful life and replacement schedule assumed for mining machines, GPUs, servers, cooling equipment and electrical systems. A forecast that treats the initial hardware purchase as a one-time cost but omits replacement capex can overstate long-term free cash flow. Conversely, a site with reusable electrical and building infrastructure may have a different residual value from a fleet of specialized machines.

What disclosed company examples show—and do not show

MARA: an energy-infrastructure strategy still entering AI/HPC

MARA’s 2025 Form 10-K describes the company as an energy and digital-infrastructure business using mining as a flexible workload while taking initial steps into AI inference and HPC. It reported an energy portfolio of approximately 1.9 GW as described in the filing. The disclosure discusses wholesale power volatility, mining equipment, hosting, depreciation and capital plans, but it does not establish a mature, recurring AI-data-center revenue stream.

In July 2025, MARA issued $1.0 billion aggregate principal amount of 0.0% senior notes and described an at-the-market offering program. These are dated financing actions by one company. They do not show that other miners can obtain equivalent terms, nor do they prove that the proceeds were dedicated to AI conversion.

CleanSpark: a disclosed transition plan at Sandersville

CleanSpark describes a triple-net lease for its Sandersville site and a plan to transition power capacity there from Bitcoin mining to data-center use. The filing anticipates decommissioning mining operations during fiscal 2028. This is a disclosed plan with lease and execution risks, not a completed conversion or a guarantee of AI revenue. Underwriting should therefore model the timing of decommissioning, replacement uses, customer commitments, construction spending and any overlap period.

Hut 8: the Vega case study is a management expectation

Hut 8’s annual report discusses pursuing AI/HPC hosting and leasing, developing a customer base and potentially reallocating power and capital. It also identifies financing availability, Bitcoin-price dependence, mining-pool payouts, upfront investment and operational complexity as risks.

In a historical Vega-site case study, management described expectations of $125 million in annualized revenue and development cost of less than $400,000 per MW, with the site described as on track to energize by the second quarter of 2025. Those figures are forward-looking management expectations in that historical context, not audited realized revenue, final cost or a representative return for AI data centers.

Financing risk: the questions lenders and investors should ask

What backs the financing?

Debt secured by operating equipment, contracted receivables, real estate, power infrastructure or corporate assets carries different recovery prospects. Mining machines can lose value quickly if economics deteriorate. A customer-backed AI project may have stronger contracted cash flow but still expose lenders to construction completion, equipment delivery and counterparty risk.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Who bears utilization risk?

For mining, the network determines utilization opportunity: machines can be switched off when power is uneconomic, but idle machines earn nothing. For AI/HPC, an empty rack or unused GPU also earns nothing, while the facility may continue to incur lease, staffing, depreciation and debt costs. A financing case should state the break-even utilization and the period the project can withstand a shortfall.

Are revenues contracted and collectible?

Review customer identity, credit support, contract term, minimum payments, termination rights, pricing escalators, power pass-throughs, service-level penalties and renewal assumptions. “Pipeline,” letters of intent and management targets should not be modeled like binding take-or-pay contracts. Mining revenue generally lacks an equivalent customer contract and instead depends on market and protocol variables.

Does the model include the complete capital burden?

Include land and leases, interconnection deposits, transformers, cooling, networking, construction contingencies, machines or GPUs, spares, insurance, taxes, labor, maintenance, depreciation, interest and replacement capex. For conversions, add decommissioning, permitting, redesign and the cost of operating two configurations during the transition.

Can the project refinance?

Debt maturity must be matched to asset life and contracted cash flow. A short maturity against volatile mining revenue creates refinancing exposure. A long-dated AI project loan can still be risky if construction milestones, customer deployment or ramp-up occur later than the debt schedule assumes. Stress the model at higher power prices, lower Bitcoin prices, reduced network share, delayed energization, slower customer utilization and higher interest rates.

A practical underwriting workflow

  1. Define the revenue unit. State whether the forecast is per company, site, energized megawatt, machine, GPU or invested dollar, and keep owned, hosted and customer-owned assets separate.
  2. Map the revenue contract or formula. For mining, document hashrate, pool terms, expected uptime, Bitcoin price, network difficulty and fees. For AI/HPC, document contracted capacity, price, term, utilization, power treatment and customer credit.
  3. Verify deliverable power. Check interconnection rights, contracted supply, delivered capacity, curtailment provisions, cooling limits and the schedule for energization. Nameplate or portfolio gigawatts are not the same as operating capacity.
  4. Build a complete cost stack. Include energy, demand and transmission charges, labor, maintenance, cooling, networking, leases, insurance, taxes, depreciation, financing and replacement capex.
  5. Model the timeline. Separate historical operating results from management plans and forecasts. Show procurement, construction, commissioning, customer deployment, mining decommissioning and ramp-up by date.
  6. Stress the downside. Test Bitcoin price and network share for mining; test utilization, customer default, pricing pressure, power interruption and construction delay for AI/HPC. Add a combined case where several adverse variables occur together.
  7. Match funding to risk. Identify collateral, covenants, draw conditions, maturity, amortization, interest-rate exposure and refinancing assumptions. Do not infer sector-wide financeability from one company’s note issuance.

Which model has better revenue visibility?

Mining has a transparent operating formula but uncertain dollar outcomes. Hashpower, network conditions and Bitcoin’s price can be observed, yet the operator cannot lock in the resulting revenue without hedging instruments that introduce their own risks.

AI/HPC can offer greater visibility when capacity is covered by enforceable, creditworthy contracts with adequate term and pricing. Visibility falls sharply when the project is speculative, customers are concentrated, contracts are cancellable or the facility must first prove its performance. The cited company disclosures do not establish a sector-wide advantage on this question.

Common analytical mistakes

  • Equating power with revenue: a substation or mining site does not prove AI customers, suitable cooling or contracted utilization.
  • Using one company’s energy percentage as an industry average: MARA’s 38.5% and 40.8% figures apply to its owned mining revenue and exclude hosted-site energy costs.
  • Comparing a forecast with an actual: Hut 8’s Vega figures are management expectations in a historical case study, not audited realized returns.
  • Ignoring transition downtime: moving from mining to AI/HPC may require decommissioning, redesign, permitting and a period when capacity earns little or nothing.
  • Counting financing as proof of economics: MARA’s 2025 notes and ATM program describe its financing access at a particular time, not a universal funding market.
  • Leaving out asset replacement: specialized mining machines and AI compute hardware may require materially different refresh schedules and residual-value assumptions.

What the available filings cannot establish

The company disclosures do not provide a standardized, apples-to-apples comparison of revenue per megawatt, margin per megawatt, capex per energized megawatt, contract duration, leverage, customer credit, project completion or free cash flow across mining and AI operations. They also do not prove that a mining site can be converted at a particular cost or that an AI/HPC project will achieve a stated utilization rate.

Those gaps are not reasons to discard either model. They define the diligence required before assigning value to a site, approving debt or treating a forecast as investable cash flow.
