There is no universal winner. Choose Bitcoin self-mining when you can secure competitive, reliable power and accept direct exposure to Bitcoin price, network conditions, equipment performance, and downtime. Choose AI/HPC hosting when you have credible customer demand, data-center-grade reliability, GPU capital, and a facility that can support those workloads. Consider both only after proving that the site, contracts, engineering design, and operating teams can support each use without sacrificing the economics of the other.
Bitcoin mining monetizes your own hash power. Mining hosting sells power and operating services to mining customers. AI/HPC hosting sells customer-facing GPU compute, colocation, connectivity, and facility services. Those are different products, even when they occupy the same broad category of power-rich infrastructure.
Start with what you are selling
Bitcoin self-mining
A self-miner buys or leases application-specific integrated circuit (ASIC) machines, connects them to the Bitcoin network directly or through a mining pool, and earns a share of Bitcoin block rewards and transaction fees. In a pool, Greenidge Generation Holdings Inc. explains in its 2024 Form 10-K that rewards are allocated pro rata according to contributed hashrate, less applicable pool fees.

The operator therefore carries the market risk. Revenue changes with the Bitcoin price, network difficulty and total hashrate, reward conditions, transaction fees, machine efficiency, uptime, and the amount paid for electricity. A site can be technically busy and still lose money if its power price rises or its machines become uncompetitive.

Third-party Bitcoin mining hosting
A mining host does not necessarily own the customer’s ASIC fleet. It provides a powered site and operating services such as deployment, monitoring, troubleshooting, optimization, maintenance, repairs, and related infrastructure. Core Scientific describes hosted-mining revenue as electricity-based consumption contracts supported by those services.
The host’s revenue is tied to contracts and delivered service rather than solely to the Bitcoin produced by its own machines. That can make the payer and cash-flow pattern different from self-mining, but it does not remove risk. Power costs, service levels, customer concentration, equipment condition, contract renewal, and collection all matter. A host also needs enough operational capability to keep many customers’ machines online.
AI and HPC hosting
AI/HPC hosting sells access to GPU-based computing and the surrounding data-center service. An offering can combine GPU colocation, managed or cloud compute, network connectivity, facilities operation, physical security, and support for machine-learning or other high-performance workloads.
The customer, rather than the Bitcoin network, is the source of demand. Revenue depends on signed contracts, pricing, committed capacity, actual utilization, service performance, and the operator’s ability to deploy and support the required hardware. MARA Holdings, Inc.’s 2025 Form 10-K states that the profitability of potential inference infrastructure depends on demand, pricing, utilization, reliable and cost-effective energy, compute efficiency, and capital deployment.
A hybrid platform
A hybrid operator can continue mining while developing AI/HPC capacity, use separate buildings for each workload, or convert selected halls in stages. MARA describes a platform spanning mining, power generation, AI, and HPC, while Core Scientific has reported both mining and HPC hosting and conversion work at facilities.
Those examples show that diversification is possible; they do not establish a superior return for every site. A hybrid plan is justified only when both use cases have defensible demand or economics, the power and interconnection arrangements permit the allocation, and the engineering and operating teams can meet each workload’s requirements.
How the business models differ
| Decision axis | Bitcoin self-mining | AI/HPC hosting | What to test |
|---|---|---|---|
| Revenue source | Bitcoin rewards and transaction fees, usually received through a pool after pool fees | Customer fees for GPU compute, colocation, cloud, connectivity, and facility services | Who pays, under which contract, and what event creates revenue |
| Revenue variability | Bitcoin price, network difficulty and hashrate, reward conditions, electricity, machine efficiency, and downtime | Customer demand, contract duration, pricing, utilization, service performance, and renewal | Base, downside, and stress cases rather than a single forecast |
| Hardware | Specialized ASIC miners | GPU servers plus networking, storage, racks, power distribution, and data-center systems | Whether the proposed equipment is available, supportable, and efficient at the site |
| Facility readiness | Mining halls can often tolerate operational curtailment when power is expensive or constrained | Customer workloads generally require dependable power, cooling, networking, and support; conversion may require substantial construction | Interconnection rights, cooling design, electrical distribution, permits, and service-level obligations |
| Customer exposure | None for a wholly self-owned fleet; material exposure when hosting other miners | Direct exposure to customer concentration, credit, workload migration, and utilization | Contract quality, termination rights, deposits, and the loss of a major customer |
| Capital allocation | ASIC purchases or leases, mining-site infrastructure, spares, and working capital | GPU servers, data-center upgrades, networking, cooling, security, and operating systems | Capital per usable megawatt and the time until billable utilization |
| Load flexibility | Mining can be curtailed when economics or grid conditions deteriorate; MARA describes curtailment as an operating response | Do not assume customer AI workloads can be curtailed on the same terms without contractual and technical approval | Who bears interruption risk and what backup or redundancy is required |
What Bitcoin self-mining requires
Power is the first economic variable
Electricity is not a minor operating detail. MARA reported that energy cost represented 38.5% of its owned mining revenues in 2025 and 40.8% in 2024. Those are company-specific ratios, not an industry benchmark. The same filing reported an average direct energy price of $0.04 per kilowatt-hour for its owned facilities in both 2025 and 2024. That price is also specific to that company’s facilities, contracts, and reporting definitions; it should not be transferred to another site.

Machine economics and network exposure
ASICs are purpose-built for Bitcoin’s proof-of-work algorithm. They are not general-purpose servers that can be repurposed for AI workloads. Your model needs an acquisition price or lease rate, expected hashrate, energy efficiency, rack and power requirements, pool fees, repair and replacement assumptions, and a realistic uptime percentage.
Revenue should be tested against multiple Bitcoin-price and network-difficulty or hashrate cases. Include reward changes and transaction-fee variability rather than treating today’s output as permanent. Network conditions can make an otherwise functional machine uneconomic before the machine reaches the end of its physical life.
Curtailment and downtime
MARA describes curtailing mining when electricity prices rise or power is constrained. Curtailment can protect cash flow, but it also reduces production. Distinguish planned curtailment, forced outages, maintenance, network connectivity loss, and machine failure in the model. For each, specify who decides, how quickly load can be reduced, and whether the power contract pays you for being available or only for energy consumed.

A practical self-mining model
Use a transparent structure rather than a single return percentage:
Mining cash flow = Bitcoin rewards and fees − pool fees − electricity − hosting and operating costs − repairs − financing − taxes
The expression is a framework, not a forecast. Populate it with site-specific measurements and contractual terms, then run downside cases for lower Bitcoin prices, higher network hashrate, higher power costs, lower uptime, and delayed hardware delivery.
- Verify the power envelope. Confirm available megawatts, hourly and seasonal limits, delivered price, interconnection status, curtailment rights, and reliability history.
- Define the fleet. Record each ASIC model’s hashrate, efficiency, quantity, purchase or lease cost, warranty, expected useful life, and spare-parts plan.
- Set network scenarios. Model Bitcoin price, network difficulty or hashrate, reward conditions, transaction fees, and pool fees separately.
- Model physical operations. Include uptime, repair turnaround, network redundancy, heat management, staffing, security, and planned curtailment.
- Include full capital needs. Account for electrical distribution, racks, transformers, switchgear, construction, deposits, working capital, and replacement machines.
- Stress-test the break-even point. Identify the power price, Bitcoin price, and network condition at which operating cash flow turns negative.
What a mining-hosting business must prove
Mining hosting changes the product from coins produced by your balance sheet to infrastructure and operations sold to customers. A credible service description should specify power delivery, machine deployment, monitoring, remote hands, troubleshooting, optimization, maintenance, repairs, reporting, and escalation procedures.
Contracts need more precision than a simple price per kilowatt-hour. Define whether energy is passed through, marked up, or bundled; who owns and insures the machines; which party pays for repairs and replacement parts; what uptime or response commitment applies; how curtailment is allocated; and what happens if a customer stops paying or abandons equipment.

Customer concentration deserves its own downside case. One large customer can fill a hall quickly, but the loss, relocation, or insolvency of that customer can leave power and staff costs in place. Require deposits, credit checks, clear removal rights, and a process for stranded equipment where appropriate.
Hosting also demands operational discipline. A site that works for the operator’s own machines may not meet the reporting, incident response, access control, and maintenance expectations of several unrelated customers. Measure service performance with machine availability, mean time to repair, energy variance, curtailment hours, ticket age, and customer concentration.
What AI/HPC hosting requires
Demand must be evidenced before hardware is ordered
AI/HPC capacity is a customer service, not merely a room full of GPUs. Before committing capital, obtain evidence of demand such as signed contracts, enforceable reservations, deposits, or a qualified pipeline with documented workload sizes and start dates. Distinguish interest from paid utilization.
Model committed capacity, billable utilization, pricing by service type, ramp time, support costs, and renewal probability. A facility can have a full electrical connection and still underperform if GPUs sit idle or customers require a level of support that the staffing plan cannot deliver.
Reliability and service levels
Customer workloads may depend on predictable power, cooling, networking, storage, security, monitoring, and incident response. Define the service level before choosing the design. A contract that promises uninterrupted access has different redundancy, backup, maintenance, and financial requirements from a best-effort colocation arrangement.
Reliable energy is also an economic input. MARA’s filing identifies demand, pricing, utilization, reliable cost-effective energy, compute efficiency, and capital deployment as factors in inference economics. Treat each as a variable in the business case rather than assuming GPU demand alone guarantees profitability.
GPU infrastructure is not an ASIC swap
ASICs and GPUs perform different workloads and impose different facility requirements. GPU deployments can require redesigned power distribution, higher-density racks, additional networking, storage, monitoring, security, and cooling. The right design depends on the selected hardware, workload, service level, and customer architecture; do not buy a generic fleet before those requirements are known.

- Document customer workloads. Record GPU type, quantity, memory, interconnect, storage, network throughput, software environment, and expected utilization for each prospective customer.
- Translate workloads into facility demand. Calculate usable IT load, cooling load, redundancy, rack density, network capacity, and expansion headroom.
- Price the service. Separate compute, colocation, connectivity, managed operations, support, and pass-through costs so gross margin is visible.
- Model ramp and churn. Include deployment delays, unused capacity, contract expiry, customer concentration, and the cost of replacing a large account.
- Fund the gap. Include GPUs, networking, cooling, electrical work, security, software, staff, spares, insurance, and working capital until utilization reaches the contracted level.
- Test service failures. Model power interruptions, cooling faults, network outages, delayed parts, and penalties or credits under the proposed service levels.
Can an existing mining site host AI workloads?
Sometimes, but existing power access does not establish AI readiness. Core Scientific has reported substantial construction, refurbishment, reallocation, and conversion work at facilities supporting AI-related workloads. The scope depends on the building, electrical topology, cooling system, network path, permits, and target GPU deployment.

Capacity figures need context
| Figure | What it represents | Qualification |
|---|---|---|
| 572 MW | Core Scientific’s average hourly operating power demand for the year ended December 31, 2024 | Company-specific historical operating demand, not a design target for another site |
| 1,317 MW | Core Scientific’s contracted power capacity at its sites as of December 31, 2024 | Company-specific contracted capacity at that date |
| 784 MW | Core Scientific’s reported operational capacity supporting existing and planned HPC and mining operations as of December 31, 2024 | Company-specific capacity definition and date |
These figures illustrate why contracted power, operating demand, and usable capacity should be tracked as separate quantities. None of them proves that a different mining site can support the same load or workload mix.
Choosing by site and operator profile
| Your situation | Most defensible starting point | Conditions that must be true |
|---|---|---|
| Very competitive power, flexible load rights, experienced mining operations, and no verified AI customers | Self-mining or mining hosting | Mining model survives downside price, network, uptime, and power cases; contracts cover curtailment and equipment responsibility |
| Signed or highly credible GPU demand, strong network access, reliable power, and capital for facility upgrades | AI/HPC hosting | Customer contracts support the deployment, utilization assumptions are documented, and engineering confirms cooling and electrical fit |
| Existing mining revenue, surplus power, and a qualified AI pipeline | Phased hybrid | Separate capacity, budget conversion work, preserve mining cash flow during construction, and avoid double-counting the same megawatt |
| Uncertain demand, expensive power, weak interconnection, or limited capital | Delay major deployment | Resolve the binding constraint before buying ASICs, GPUs, or building a larger hall |
The table is a screening tool, not an investment recommendation. The final choice should come from site-level cash-flow cases and signed commercial terms.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone. How to design a hybrid strategy without confusing the workloads
Separate facilities or halls
The cleanest structure is to dedicate defined halls, substations, and operating budgets to mining and AI/HPC. This makes utilization, margins, outages, and customer obligations easier to measure. It can also require more electrical and cooling infrastructure than a shared design.
Shared utilities with controlled allocation
A shared utility plant can serve both businesses if the interconnection, protection, metering, cooling, and controls support independent allocation. Establish a priority order for constrained power, a curtailment procedure, and a method for charging each business for common infrastructure. Do not assign the same capacity to a mining forecast and an AI contract simultaneously.
Phased conversion
Mining can provide an operating base while selected capacity is converted for AI/HPC. Before starting, quantify lost mining revenue during construction, conversion cost, commissioning risk, and the date on which the new capacity becomes billable. Keep a contingency for refurbishment and rework; conversion is not an automatic replacement of ASICs with GPUs.
Use opportunity cost explicitly
Every megawatt assigned to one workload is unavailable to the other. Compare the risk-adjusted contribution of self-mining, hosted mining, and contracted AI capacity under the same power, capital, and time constraints. A hybrid is attractive only when the combined allocation improves the site’s expected outcome after conversion costs, idle capacity, service obligations, and downside cases.
Commercial, financial, and operational gates
- Site gate: obtain utility, interconnection, land, permitting, environmental, and engineering documents. Confirm the actual deliverable power rather than relying on a headline megawatt figure.
- Demand gate: separate signed customer commitments from pipeline estimates. Record contract length, minimums, deposits, pricing, termination rights, and service levels.
- Design gate: produce an electrical, cooling, network, security, and construction design for the selected hardware and workload.
- Capital gate: compare equipment, construction, working capital, financing cost, spares, insurance, and deployment timing. Include the cost of capacity that is built but not yet billable.
- Risk gate: run downside cases for power-price increases, curtailment, Bitcoin-price and network changes, GPU delays, customer loss, construction overruns, and outages.
- Operating gate: appoint accountable owners for energy management, maintenance, security, customer support, incident response, and financial reporting.
- Scale gate: expand only after the first capacity block demonstrates the assumed uptime, utilization, margin, and support performance.
Common mistakes and how to correct them
Using a company’s energy ratio as your benchmark
MARA’s 38.5% energy-cost share for 2025 and 40.8% for 2024 describe MARA’s owned mining operations. They do not predict your ratio. Replace the comparison with your tariff, load profile, machine efficiency, and curtailment terms.
Assuming cheap power means a viable mine
A site can fail because of insufficient interconnection, demand charges, unreliable supply, downtime, financing, or obsolete machines. Require a delivered-cost model and an electrical reliability assessment.

Assuming ASICs and GPUs are interchangeable
They are not. ASICs are specialized mining hardware; GPU hosting requires customer-grade compute, networking, cooling, storage, and support. Commission an engineering design for the intended GPU systems before announcing capacity.
Counting a customer pipeline as utilization
Unsigned interest cannot repay GPU capital. Use signed commitments, deposits, or conservative ramp assumptions, and model what happens if the largest prospective customer never deploys.
Ignoring construction and schedule risk
Conversion can involve refurbishment, reallocation, new systems, and commissioning. Price the work with contingencies, document dependencies, and avoid promising a go-live date before permits, equipment, and interconnection are confirmed.
Do these 3 things before closing this tab:
1Fix the driver behind crashes, sound loss and screen glitches2Clear out junk files and repair common Windows errors3Scan for outdated or missing drivers - takes under a minutePromising AI-style reliability on mining-style infrastructure
Mining operations may be designed to curtail or restart around power economics. Customer AI workloads may have contractual availability and data-handling requirements. Set the service level first, then design redundancy and operations to meet it.
Building a hybrid plan without capacity accounting
Do not count one megawatt as both mining production and contracted GPU capacity. Meter each allocation, assign common costs, and publish a priority rule for constrained power.
Metrics to monitor after launch
| Business | Operating metrics | Commercial metrics |
|---|---|---|
| Bitcoin self-mining | Hashrate, machine efficiency, uptime, curtailment hours, energy cost per kilowatt-hour, repair time, and output after pool fees | Bitcoin revenue, cash cost, break-even price, fleet age, and capital recovered |
| Mining hosting | Customer-machine availability, energy variance, ticket age, repair time, and site utilization | Contracted megawatts, realized service revenue, customer concentration, receivables, renewal rate, and margin after power and labor |
| AI/HPC hosting | GPU availability, billable utilization, power usage effectiveness or equivalent facility measure, network uptime, incident response, and deployment time | Committed capacity, revenue per usable capacity, contract backlog, gross margin, churn, support cost, and customer concentration |
| Hybrid portfolio | Capacity allocated by workload, curtailment priority, shared-utility reliability, and conversion progress | Risk-adjusted contribution by use, unallocated capacity, conversion payback, and opportunity cost of each allocation |
Bottom-line decision rule
Pick Bitcoin self-mining when your competitive advantage is power, mining operations, and tolerance for volatile market-linked revenue. Pick mining hosting when customers want access to your power and operating platform and your contracts allocate equipment, energy, and curtailment risk clearly. Pick AI/HPC hosting when customer demand, GPU economics, facility readiness, and service reliability are demonstrable—not merely possible.
Choose both only when the site can support separate workload requirements, the capital plan can absorb conversion and ramp costs, and each capacity allocation has a defensible contract or operating case. The decisive question is not which label sounds more valuable; it is which customer or market will pay for each usable megawatt after power, capital, construction, and operating risk are counted.
