For most teams, the right shortlist is LangSmith, Langfuse, Arize Phoenix, Braintrust, and OpenTelemetry used as the instrumentation layer. Choose LangSmith first when your application is built around LangChain or LangGraph. Choose Langfuse when open source, self-hosting, and detailed trace data are priorities. Choose Phoenix when tracing must connect closely to evaluations and experiments. Choose Braintrust when the main challenge is measuring and improving agent behavior across changes. Use OpenTelemetry when portability and the ability to change backends matter.
There is no universal winner. An agent observability system is useful only if it reconstructs a task from the initial request through model calls, tool calls, retrieval, intermediate decisions, errors, latency, cost, and the final result. The comparison below focuses on that evidence, the workflows built around it, and the operational compromises you should verify for your own stack.
What AI agent observability must show
A normal application log can tell you that a request failed. An agent trace must explain why: which model saw which context, which tool was selected, what arguments were sent, what came back, how retrieval influenced the next prompt, and where the final answer diverged from the intended outcome.

At minimum, every task should be searchable as one trace or session containing:

- Model activity: provider, model identifier, prompts or message references, generation settings, token usage where available, and returned content or structured output.
- Tool activity: tool name, validated arguments, start and end times, result status, returned payload metadata, retries, and exceptions.
- Retrieval and embedding work: query text or a privacy-safe reference, indexes or collections consulted, document identifiers, ranking information, and embedding calls.
- Agent decisions: route selection, hand-offs between agents, plans, intermediate state changes, and the reason a branch was taken.
- Operational measurements: latency for each step and the complete task, token or request cost when measurable, queue time, retry count, and cancellation.
- Outcome signals: final response, success or failure classification, user feedback, evaluator scores, and links to a reproducible test case.
These fields turn a vague complaint such as “the agent took the wrong step” into a bounded investigation. You can identify whether the model selected the wrong tool, the tool contract accepted an invalid argument, retrieval supplied stale context, a downstream service timed out, or the evaluator judged an otherwise successful run incorrectly.

LangSmith: the natural first choice for LangChain and LangGraph
LangSmith is the most direct fit when your agents already use LangChain or LangGraph. Its observability workflow is designed to move from individual traces to production-wide performance metrics. The documented workflow uses traces to debug failures, monitor quality, and build datasets for evaluation. Integrations include OpenAI, Anthropic, CrewAI, the Vercel AI SDK, and Pydantic AI, among others.
Where LangSmith is strongest
- Framework context: LangChain and LangGraph runs can be inspected in the same conceptual model as chains, tools, nodes, and state transitions.
- Production operations: Dashboards, alerts, feedback capture, and online evaluations help a team move beyond ad-hoc log inspection.
- Managed deployment choices: Cloud, hybrid, and self-hosted options are documented, so an organization can align deployment with data-control requirements.
- Trace-to-test loop: A failed production trace can become material for a dataset and later evaluation rather than disappearing into a ticket.
When to choose it
Start with LangSmith if your developers already think in LangChain or LangGraph primitives, want a polished managed experience, and need observability, feedback, and evaluation in one workflow. It is also a sensible first evaluation for teams that do not want to assemble a trace store, dashboard, alerting layer, and evaluation pipeline separately.

Questions to verify before adoption
Ask how the target plan prices traces and evaluation runs, how long data is retained, which regions are available, what hybrid or self-hosted deployment includes, and whether every provider and custom tool in your application is covered. Those details are plan- and deployment-dependent rather than universal product properties.
Langfuse: detailed traces with an open-source and self-hosting path
Langfuse positions itself as an open-source AI engineering platform for collaboratively debugging, analyzing, and iterating on agent applications. Its trace model includes both LLM and non-LLM calls, explicitly covering retrieval, embedding, API calls, and other steps that are often absent from model-only logging.
What makes Langfuse distinctive
- Broad step coverage: A single trace can include model calls, retrieval, embeddings, and ordinary API work, which is important when an agent failure crosses subsystem boundaries.
- Agent-oriented organization: Sessions and agent graphs help teams inspect multi-step and multi-agent work rather than a flat sequence of log lines.
- Portability: OpenTelemetry ingestion allows teams to feed standardized telemetry into the platform.
- Iteration features: Dashboards, alerts, prompt versioning, datasets, experiments, cost and latency analysis, and production evaluation support an improvement cycle.
- Data control: Open-source and self-hosted deployment can be valuable where sensitive prompts, retrieved documents, or tool payloads cannot be sent to a third-party service.
When to choose it
Langfuse is the strongest first look for an engineering organization that wants to run the observability service itself, inspect non-LLM operations in detail, or retain control over telemetry storage. It also suits teams that want to start with traces and add prompt, dataset, experiment, and evaluation workflows over time.

Operational trade-off
Self-hosting transfers responsibility to your team. Budget for storage, upgrades, backups, access control, incident response, and capacity planning, then compare those costs with the hosted offering. Confirm which features, support levels, and integrations are identical between the deployment modes you are considering.

1Scan for outdated or missing drivers - takes under a minute2Repair Windows errors before they cause bigger problems3Fix the driver behind crashes, sound loss and screen glitchesArize Phoenix: tracing connected to evaluation and experiments
Arize Phoenix is a credible option when trace-level diagnosis must sit beside systematic evaluation. Its documentation includes first-class areas for tracing, evaluation, datasets, experiments, prompts, coding agents, access control, data retention, and self-hosting.
Why Phoenix belongs on the shortlist
- Evaluation context: Teams can organize traces alongside datasets and experiments instead of treating evaluation as a separate spreadsheet or script.
- Prompt and coding-agent workflows: The documented scope addresses prompt iteration and coding-agent scenarios in addition to ordinary LLM calls.
- Governance controls: Access control and retention documentation matter when traces contain proprietary code, customer information, or regulated data.
- Deployment flexibility: Self-hosting is documented for organizations that need infrastructure or data-location control.
When to choose it
Consider Phoenix when your team needs to explain individual runs today but also compare datasets, prompts, or model changes in a repeatable experiment workflow. Before committing, verify the current license, hosted-versus-self-managed feature split, retention behavior, and the scale economics for your trace volume.
Braintrust: an evaluation-first improvement loop
Braintrust describes itself as an active observability platform for instrumenting, understanding, and improving agents. Its workflow runs from instrument and observe through annotate, evaluate, deploy, and monitor.
Where Braintrust fits
- Pattern discovery: Trace logging and recurring-pattern analysis help identify classes of failures rather than isolated incidents.
- Human feedback: Annotation workflows let reviewers label real agent behavior and turn that feedback into evaluation material.
- Experiments and datasets: Teams can compare prompts, models, or agent changes against curated examples.
- Production scoring: Online scoring and monitoring connect offline improvements to behavior after deployment.
When to choose it
Choose Braintrust when the central bottleneck is deciding whether an agent change improved behavior, not merely collecting spans. It is particularly relevant for teams that regularly revise prompts, routing logic, tools, or models and need human annotations, datasets, experiments, and production monitoring in one operating loop.
Questions to verify
Validate how deeply the platform captures your framework’s nested tool and agent steps, which SDKs are supported, how online scoring is charged, and what limits apply to your expected trace and evaluation volume.

OpenTelemetry: the portability layer, not the whole product
OpenTelemetry provides common conventions and components for traces, metrics, logs, instrumentation, collectors, and sampling. Using those conventions can reduce the cost of changing observability backends later and can let one collector route telemetry to different systems.
What OpenTelemetry gives you
- A vendor-neutral way to create and propagate trace context across services.
- Standardized resource and span attributes, semantic conventions, exporters, collectors, and sampling controls.
- A foundation for correlating agent steps with infrastructure metrics and application logs.
What it does not give you by itself
OpenTelemetry does not automatically provide a polished agent timeline, prompt versioning, evaluator management, human annotation, production-quality dashboards, or agent-specific alerts. You still need a backend and product layer that stores, queries, visualizes, and evaluates the telemetry. The practical pattern is to instrument with OpenTelemetry where possible, then select a backend whose trace views and evaluation workflows match your team.
How to choose among LangSmith, Langfuse, Phoenix, and Braintrust
1. Start with framework and SDK coverage
List every framework, model provider, tool runtime, and custom service in one representative task. Confirm that nested runs, streaming, retries, asynchronous calls, and background jobs remain connected to the parent trace. A product with excellent documentation for a different framework may be less useful than a slightly less feature-rich product that preserves your actual execution graph.
Quick wins for a faster PC:
Repair Windows errors before they cause bigger problemsFix Now →Scan for outdated or missing drivers - takes under a minuteDriver Scan →2. Define the trace depth you require
Do not accept “LLM tracing” as proof of agent observability. Require a sample trace that includes a model decision, a tool call, retrieval, an error or retry, and the final answer. For multi-agent systems, check whether sessions, agent graphs, inter-agent messages, and tool failures are searchable without stitching together separate logs.
3. Decide how evaluation enters the workflow
If you mainly need incident diagnosis, prioritize search, timelines, payload inspection, and alerts. If you are changing prompts or models every week, prioritize datasets, experiments, annotations, online scoring, and regression views. Phoenix and Braintrust emphasize this evaluation connection in different ways; LangSmith and Langfuse also provide evaluation-related workflows.
4. Set data-control boundaries
Classify prompts, retrieved documents, tool arguments, customer identifiers, and generated outputs before enabling capture. Decide what can be stored verbatim, what must be redacted, how long it may remain, who can view it, and whether hosted, hybrid, or self-managed deployment is required. Self-hosting can improve control but creates an operating obligation.

5. Measure production operations
Choose the dimensions that trigger action: p95 task latency, tool-error rate, timeout rate, token or request cost, evaluator score, user correction rate, or a rise in a particular failure pattern. Ensure the platform can alert on those signals and preserve the trace needed to investigate them.

6. Keep the exit path open
Instrument core services with OpenTelemetry or another exportable schema where practical. Keep application logic from depending on one vendor’s proprietary span names, and document how to export traces, datasets, annotations, and evaluation results. Portability is most valuable before a migration becomes urgent.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Implementation guide: instrument an agent so failures are diagnosable
Step 1: Create one root trace per user task
Assign a trace identifier when a request enters the agent service. Propagate it through queues, worker processes, model calls, tools, retrieval services, and callbacks. Record a session or conversation identifier separately so several tasks in one conversation can be grouped without merging their causal timelines.
Step 2: Make each meaningful action a child span
Create distinct spans for planning, model generation, tool selection, tool execution, retrieval, embedding, validation, retries, and final response assembly. Avoid one giant span around the entire agent loop; it hides the step where behavior changed.
Step 3: Capture inspectable context safely
Store model and tool names, timestamps, status, latency, retry count, token or cost fields when available, and references to prompts and documents. Redact secrets and personal data before export. For large payloads, store a bounded preview plus a secure pointer rather than silently dropping the evidence needed to reproduce a failure.
Step 4: Record decisions and state transitions
For each route or hand-off, capture the selected branch, available alternatives when policy permits, and the state version used. In a graph-based agent, record node names and edge transitions. This distinguishes an incorrect decision from a correct decision followed by a failed tool.

- 【Reduce Safety Risks】Cable tray under desk keeps all plugs away from your kids, no more worry about tripping. Using 2 holes wire tray saves extra space, helps you easily cabling and wire protection. The mesh design is not easy to accumulate dust, but avoids safety accidents caused by messy wires.
Step 5: Attach outcome and evaluation signals
Mark whether the task completed, failed, timed out, or was cancelled. Attach user feedback, deterministic checks, evaluator scores, and links to the dataset example that represents the expected behavior. Keep evaluator versions visible so a score change is not mistaken for a model change.
Step 6: Sample deliberately
Use higher sampling for new releases, rare errors, high-cost tasks, and low-confidence outcomes. Sample routine successful traffic more aggressively only after confirming that doing so will not erase the baseline needed for latency, cost, and quality monitoring.
How to debug why an AI agent took the wrong step
- Find the complete task trace. Search by request identifier, session, user-safe correlation key, or failure alert. Confirm that asynchronous workers and tool services are part of the same trace.
- Locate the first divergence. Compare the observed sequence with the intended plan or graph. The first unexpected branch is usually more useful than the final bad answer.
- Inspect the model input at that branch. Check system instructions, conversation state, retrieved context, tool descriptions, available tool list, and truncation. A later error may originate from missing or stale context.
- Validate the tool contract. Compare emitted arguments with the schema, authorization scope, and current API version. Inspect the raw status, timeout, retry, and response classification.
- Check retrieval and state freshness. Verify the query, index, document identifiers, ranking, embedding model, and state version. If the agent saw irrelevant evidence, changing the prompt alone may not solve the problem.
- Separate execution failure from evaluation failure. A successful tool call can still produce an incorrect answer, while a strict evaluator can mark a useful answer as failing. Review the evaluator version and the expected criterion.
- Turn the trace into a regression case. Preserve a privacy-safe input, expected behavior, and failure label in a dataset. Run it against the proposed fix before releasing the change.
Self-hosting, privacy, and operating responsibility
Self-hosting is a data and governance decision, not simply a checkbox. Langfuse, Phoenix, and LangSmith document self-managed or hybrid paths, but the exact responsibilities differ. Before deployment, define ownership for database capacity, object storage, backups, upgrades, authentication, authorization, retention deletion, encryption, audit logs, and incident response.

A practical selection decision
| Your primary need | First product to evaluate | Why |
|---|---|---|
| LangChain or LangGraph-native debugging | LangSmith | Strong framework alignment and a managed path from traces to dashboards, feedback, and evaluations |
| Open source, self-hosting, and detailed non-LLM traces | Langfuse | Broad trace coverage, agent sessions and graphs, OpenTelemetry ingestion, and self-hosting emphasis |
| Trace analysis tied to datasets and experiments | Arize Phoenix | Documentation combines tracing, evaluation, prompts, experiments, governance, and self-hosting |
| Human annotation and continuous behavior improvement | Braintrust | Instrument-observe-annotate-evaluate-deploy workflow with pattern discovery and online scoring |
| Freedom to change observability backends | OpenTelemetry plus a selected backend | Common instrumentation and export conventions reduce backend lock-in, while the backend supplies the product features |
Run a short proof of concept with the same representative task in each finalist. Score trace completeness, time to find the first divergence, evaluator setup effort, alert usefulness, redaction behavior, exportability, and the engineering work required to keep instrumentation correct. That evidence is more reliable than a universal ranking because agent architectures, traffic, privacy constraints, and evaluation maturity differ substantially.
