Before CRM implementation begins, agree on the business outcome, define scope and measures, assign decision-making owners, prepare data and connected processes, plan for user adoption, and set clear delivery and readiness criteria. CRM is not just a software configuration project: it changes how people handle customer work, so business and IT teams need to plan it together.

1. What should the CRM change—and how will you measure it?

Start with the business problem, not a feature list. Identify the customer-facing or internal process the CRM is meant to improve, then bring together the functions that will use or depend on it. Depending on the organization, that may include sales, marketing, service, commerce, and IT.

Turn the desired change into an agreed scope and a small set of measurable indicators. Possible measures include opportunity conversion, sales-cycle duration, customer additions, or service turnaround. Define how each measure is calculated, its baseline, who owns it, and when you will review it. A target without a baseline or an agreed definition is difficult to evaluate.

Microsoft’s Dynamics 365 implementation guidance says business requirements, scope, expected outcomes, and key performance indicators should be aligned. Its examples illustrate target formats; they are not published industry benchmarks. Microsoft Learn’s Dynamics 365 implementation strategy is specific to that platform, but the planning principle applies broadly.

2. Who will own decisions and delivery?

Name a sponsor or steering group with authority to resolve priority conflicts, approve scope decisions, and commit resources. Establish a core team with the skills your project actually needs; this commonly includes project management, business subject-matter expertise, solution architecture, technical and functional delivery, testing, training, and change management.

Write down responsibilities for both your organization and any implementation partner. A responsibility matrix or statement of work should identify an owner for work such as:

3. How do you prepare data for a CRM migration?

Inventory where customer and related records live, which records and history are needed, and which applications must exchange information with the CRM. Decide who has authority over data definitions, duplicates, missing fields, and retention. Data preparation is a business decision as well as a technical task: teams need to agree what a customer, account, contact, or active record means before records can be mapped consistently.

  1. Identify sources and scope. List systems, files, record types, history, and connected services; decide what should be migrated and what should remain elsewhere.
  2. Clean and define. Resolve duplicates and missing or inconsistent values, and agree field definitions and retention rules.
  3. Map and transform. Match source fields to CRM fields, document transformations, and identify records that need exceptions or manual review.
  4. Import and validate. Test migrated records against realistic work scenarios, not only whether a file transferred successfully. Check completeness, relationships, permissions, and whether users can carry out the relevant process.

Plan integration work alongside process design so that teams know where information is created, updated, and relied on. Microsoft’s Dynamics 365 go-live checklist calls for validating requirements with migrated data and checking the solution in a production-like environment. The checklist is platform-specific, but the distinction is useful: a completed import does not by itself prove the data works in the new process.

4. How do you get users to adopt a new CRM?

Involve process owners and representative users early enough to influence requirements. Give them opportunities to review prototypes or demonstrations and explain where a proposed workflow does not match real work. That feedback can expose training needs or process decisions before they become launch problems.

Plan communications, role-based training, user support, feedback channels, and post-launch help. Sponsorship matters too: leaders can set priorities, allocate resources, communicate why the change is happening, make decisions, and address resistance. Microsoft’s executive-sponsorship guidance is for Power Platform adoption specifically, so treat it as a platform-specific illustration rather than a universal CRM implementation rule. Microsoft Learn’s sponsorship guidance outlines those sponsor activities.

Adoption planning should continue through transition and handover. Decide who handles questions and issues after launch, how feedback reaches the team, and how operational support will take over. Microsoft’s Dynamics 365 guidance on managing changes during transition and handover provides platform-specific planning considerations.

5. What delivery approach and readiness criteria are realistic?

Choose a CRM against your requirements rather than assuming one product or delivery method is right for every organization. Evaluate fit for required workflows, usability for intended users, scalability, compatibility with existing systems, needed features, security and regulatory fit, migration needs, customization burden, implementation effort, and support model. Available vendor guidance can help structure those questions, but it does not establish an independent product ranking or a universal winner.

Then define a staged scope, delivery method, resources, timeline, and success measures. Account explicitly for integrations, customizations, rollout groups, testing, and production support. If scope is likely to evolve, governance and feedback cadence matter; if the release is tightly constrained, sign-offs and release-risk controls may need greater emphasis. Microsoft advises choosing a methodology in light of project factors and organizational culture; that is guidance, not evidence that one method is always superior. Its Dynamics 365 strategy page discusses implementation planning.

Define the conditions that must be met before go-live, including:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Business scope and requirements are agreed.
  • Test cycles are complete and required stakeholders have signed off.
  • Migrated data has been validated, and migration and cutover plans are approved.
  • External dependencies and integrations are aligned.
  • Users are prepared, support ownership is handed over, and monitoring is in place.

These are planning criteria, not a claim that every CRM project needs the same checklist. Microsoft’s Dynamics 365 go-live checklist says the solution should meet business needs and work as expected before launch; its detailed criteria apply to that product. Consult the checklist when implementing Dynamics 365.

Use the five keys as a pre-start decision check

  • Can the sponsor explain the business outcome, approved scope, and measures?
  • Are decision rights, delivery owners, assumptions, and exclusions written down?
  • Are data sources, migration decisions, and integration dependencies understood?
  • Have users and process owners had a meaningful role in shaping the change?
  • Is there a delivery plan with explicit testing, cutover, support, and readiness conditions?

If any answer is unclear, resolve it before treating implementation as ready to start. These five keys are a practical synthesis of vendor guidance, not a guarantee of success or a universal implementation method.
