Use RACI when the problem is unclear task ownership. Use RASCI when hands-on support needs to be explicit. Use DACI or RAPID when the real problem is who drives, approves, contributes to, or receives a decision. For a mixed technology and business portfolio, the most reliable approach is to map concrete outcomes and decisions across the lifecycle, assign one accountable role to each outcome, and obtain leadership approval before treating the matrix as governance.
These frameworks are not interchangeable labels. RACI and RASCI describe execution and accountability; DACI and RAPID describe decision rights. A team can use a task-ownership matrix alongside a decision-rights model, provided the role definitions, approval boundaries, and escalation rules are written in plain language.
What RACI does—and where it stops helping
RACI is a responsibility assignment matrix. Each row represents a task, deliverable, or activity, and each column represents a role. The letters mean Responsible, Accountable, Consulted, and Informed.

- Accountable: the person ultimately answerable for the result and normally the person who accepts completion.
- Consulted: a person or group that provides two-way input before the work is completed.
- Informed: a person or group that receives updates but does not participate in the work or approval.
Microsoft Learn’s guidance recommends listing the tasks and roles, assigning the RACI values, ensuring that each task has one accountable person, and sharing the completed matrix with the team. That “one accountable” rule is the control that prevents a row from becoming a committee with no final owner.

RACI works best when the work can be described as a reasonably stable set of deliverables: publish an architecture standard, complete a security assessment, prepare a release, respond to an incident, or measure benefits. It becomes less useful when a team’s central failure is a stalled decision. A row that says three people are Consulted and one is Accountable does not, by itself, say who must make the decision, who can veto it, how long input is available, or what happens when the parties disagree.
Choose an alternative by the problem you need to solve

The names and exact meanings of DACI and RAPID roles should be agreed by your organization. Atlassian distinguishes both from RACI as decision-oriented models, but organizations often tailor the boundary between an approver, a decider, a contributor, and a veto or agreement role. Publish your local definitions next to the matrix instead of assuming that every team interprets an acronym the same way.
RASCI: make real support visible
RASCI adds Supports to RACI. The European Commission’s PM² guidance describes RASCI, pronounced “rasky,” as a Responsibility Assignment Matrix. In that definition, Responsible does the work, Accountable is ultimately answerable, Supports helps the Responsible role complete the task, Consulted provides two-way input, and Informed is kept up to date.
Support is different from Consultation. A security engineer who runs scans, remediates findings, or prepares evidence is supporting the person responsible for a security sign-off. A security architect who reviews the design and gives advice may be Consulted. Treating both as Consulted hides the capacity and coordination the work actually requires.
OpenProject’s PM² documentation illustrates that a task can have one responsible person and one accountable person, while other roles contribute to the work. Its business-case example separates business, project, solution-provider, and governance responsibilities. Apply the same discipline to technical work: one role performs the task, one role owns the outcome, and supporting specialists are named rather than left in an informal “helping” category.

RASCI is not permission to assign several people as Responsible or Accountable. Keep one Responsible role and one Accountable role for a given task unless your organization has deliberately documented a different rule. AWS guidance treats Support as optional and recommends leadership approval of the completed chart.
When RASCI is worth the extra column
- A platform team builds an environment while a network team configures connectivity and an identity team creates access policies.
- A release manager owns release readiness while quality engineering, operations, and security staff perform required checks.
- An incident commander owns the response while subject-matter experts investigate services, communications staff prepare updates, and a vendor liaison coordinates external help.
- A business-case owner prepares the case while finance supplies the model, architecture supplies feasibility input, and procurement supplies commercial constraints.
If the added role merely repeats what Consulted already means, RACI is simpler. Add Supports only when the distinction changes staffing, hand-offs, workload, or escalation.

DACI
DACI is useful when a decision needs a visible driver and a clearly named approver. The Driver organizes the decision, frames the question, gathers evidence, and moves it to closure. The Approver has authority to make or ratify the decision. Contributors provide substantive input, while Informed people receive the outcome and its implications.
A DACI row should describe a decision, not a task. “Choose the authentication standard for the customer portal” is a decision. “Configure the identity provider” is execution and belongs in a RACI or RASCI view. A single decision may have several Contributors, but it should have one Approver unless your governance policy explicitly defines a joint approval and a tie-breaking mechanism.
RAPID
RAPID separates recommendation, agreement, performance, input, and the final decision. The Recommend role develops the proposal; Agree identifies functions whose formal agreement is required; Perform executes the decision; Input supplies evidence; and Decide makes the final call.

RAPID can expose a problem that RACI masks: a function may need a genuine veto or formal agreement because of legal, regulatory, safety, or security obligations. Do not label every reviewer “Agree.” Reserve that role for a defined approval right, and state what happens if agreement is withheld. If the function only advises, use Input instead.

DACI and RAPID do not replace execution ownership. After the decision is made, create or retain task rows for implementation, testing, release, operations, measurement, and retirement. A decision model without an execution model produces a clear meeting and an unclear delivery.
Map technical and business ownership to outcomes
Job titles are too vague for a useful matrix. “Engineering,” “the business,” or “IT” cannot approve a specific control, perform a test, or accept a measurable benefit. Name a role that has the authority, skills, capacity, and access required for the row.
Microsoft’s Center of Excellence example applies RACI across strategy and guardrails, funding, backlog priority, architecture standards, building and testing, release approval, production operations, incident response, risk review, value measurement, and retirement. Use that lifecycle pattern, then adapt the rows to your product or service.

Use outcome language that can be checked. “Product manager owns the roadmap” is broad; “approve the quarterly backlog priority,” “accept the release-readiness evidence,” and “report realized benefits 90 days after launch” are assignable outcomes. If a role cannot point to an artifact, decision record, service-level result, or metric, the row may be too vague.

Implementation sequence
- Inventory outcomes and decisions. Start with the lifecycle, not the organization chart. List the decisions and deliverables that create risk or delay: architecture approval, security sign-off, funding, backlog priority, build and test completion, release approval, production operation, incident response, risk review, value measurement, and retirement. Separate a decision from the work performed after it.
- Define the vocabulary. Write one-sentence definitions for Responsible, Accountable, Supports, Consulted, Informed, Driver, Approver, Contributor, Recommend, Agree, Perform, Input, and Decide—using only the terms your model needs. State whether an Approver or Decider may reject a proposal, whether an Agree role has veto power, and who resolves a conflict.
- Assign one accountable role per outcome. In RACI or RASCI, put one Accountable role on each row. In DACI, name one Driver and one Approver. In RAPID, name one Decide role and identify any mandatory Agree roles. Do not use a group name unless that group has a documented mechanism for making one decision.
- Add the people who perform and enable the work. Mark Responsible or Perform for the role doing the work. Add Supports only for material hands-on assistance. Use Consulted or Input for bounded expertise, and Informed for recipients who need the result but do not affect the work.
- Run quality checks. Look for empty ownership, multiple competing approvers, rows with no performer, decisions with no driver, and an excessive number of Consulted, Input, or Informed assignments. A person marked Consulted on nearly every row is likely a bottleneck; either narrow the consultation or delegate the authority.
- Review with the named stakeholders. Send each person the rows that name them and ask whether they have the authority, skills, capacity, and access to perform the role. Resolve disagreements in a working session rather than silently changing cells.
- Publish where work is managed. Put the matrix beside the backlog, architecture repository, release process, incident handbook, or governance register that people actually use. Link each row to the relevant artifact or decision record when your system supports it.
- Obtain leadership approval. AWS recommends leadership approval for a completed RASCI chart. Treat approval as a governance decision: the sponsor confirms that escalation paths, decision authority, and cross-functional commitments are real.
- Set a review trigger. Revisit assignments when the operating model, product stage, team boundaries, suppliers, regulatory obligations, or service ownership changes. A fixed quarterly review can help, but an event-based review is more important after reorganizations, major incidents, acquisitions, or platform migrations.
Common failure modes and fixes
Several people are marked Accountable
Shared accountability usually means no one has the final obligation. Choose the role that can accept the result and escalate unresolved conflict. If two executives must formally concur, model the concurrence as an explicit decision rule and appoint a tie-breaker; do not hide it behind two Accountable cells.
Consulted has become a mailing list
Consultation should be two-way and time-bounded. Define the question, evidence required, response deadline, and consequence of no response. Move recipients who only need the outcome to Informed. Move specialists who perform work to Supports or Responsible.
RACI is being used for a stalled approval
Replace or supplement the row with DACI or RAPID. Name the Driver or Recommend role, the Approver or Decide role, the contributors or input providers, and any formal agreement rights. Keep the RACI or RASCI rows for the work that follows the decision.
Titles are assigned instead of authority
“Chief technology officer,” “security,” or “the vendor” may describe a population, not an owner. Specify the accountable role and the boundary: for example, “service owner for customer identity,” “enterprise architect for standards exceptions,” or “finance business partner for benefits measurement.”

Publish it in the workflow where decisions and deliverables occur, require the named owner in templates, and reference it during planning, release reviews, and incident exercises. Leadership approval without operational use turns the matrix into a static document.

Rows are too broad to test
Split “run the platform” into observable outcomes such as capacity review, patch compliance, backup restoration test, access review, incident response, and service-level reporting. Keep the matrix manageable by grouping only work that has the same owner, contributors, approval path, and cadence.
How to choose for a mixed technical and business portfolio
- Choose RACI when you have a stable deliverable list and the primary risk is that work is unowned or duplicated.
- Choose RASCI when specialists materially help the Responsible role and describing them as merely Consulted would conceal effort or hand-offs.
- Choose DACI when a recurring decision needs a person to drive it, a clearly named approver, bounded contributors, and a defined audience.
- Choose RAPID when the decision requires a formal recommendation, mandatory agreement from specific functions, a distinct execution role, and one final decider.
- Combine models when both decision and delivery are complex. Use DACI or RAPID for architecture, funding, risk acceptance, or release decisions, then use RACI or RASCI for implementation and operations.
Do not select a framework because its acronym is fashionable. Select the smallest vocabulary that distinguishes the authority and work your operating model actually needs. A short, maintained matrix with one accountable owner is more useful than a detailed chart that no team understands.
What evidence can—and cannot—establish
Official guidance supports the mechanics described here: Microsoft Learn recommends one accountable person per task and sharing the matrix; the European Commission PM² guide defines RASCI and its Support role; OpenProject’s PM² documentation illustrates one Responsible and one Accountable role; AWS describes Support as optional and recommends leadership approval; and Microsoft’s Center of Excellence example applies responsibility mapping across a technology lifecycle. Atlassian presents DACI and RAPID as distinct from RACI and useful for decision clarity.
Those sources do not establish a validated statistic showing that one model universally outperforms another. Effectiveness depends on whether the rows represent real outcomes, whether the named roles have authority and capacity, whether conflicts have an escalation path, and whether leadership maintains the assignments as the organization changes.
