The right AI training cluster is an integrated system, not a pile of GPUs. A purchase that matches accelerator memory but underbuilds the GPU interconnect, storage path, scheduler, power, or cooling will deliver less usable training capacity than its specification suggests. Start with the workload, then require vendors to prove complete-node throughput, distributed-communication performance, storage behavior, failure recovery, and site fit before you issue a purchase order.
What an AI training-cluster purchase actually includes
A production cluster combines accelerator servers, the links between GPUs inside each server, node-to-node fabrics, storage, management and scheduling software, and the data-center infrastructure that keeps everything running. NVIDIA summarizes its DGX SuperPOD architecture as a combination of DGX systems, InfiniBand and Ethernet networking, management nodes, and storage. That is an architecture description from NVIDIA, not an independent definition of every possible cluster.
Each layer can limit the others. Fast GPUs may wait for data if the parallel file system cannot feed them. A high-bandwidth storage system may not help if the storage fabric is oversubscribed. A well-designed server may still underperform when collective communication crosses a poorly planned switch topology. Power or liquid-cooling limits can also force a smaller deployment than the one in a vendor’s proposal.
Recommended Free Tools
- Compute: GPUs, CPUs, system memory, local NVMe, motherboard and PCIe topology.
- GPU interconnect: The high-speed links used by GPUs within a server or tightly coupled system.
- Scale-out networks: Fabrics carrying distributed-training collectives, storage traffic, service traffic, and device-management traffic.
- Storage: A high-performance training data path plus user and administrative storage.
- Operations: Provisioning, images, scheduling, monitoring, access control, health management, and recovery.
- Facilities: Electrical capacity, rack power, cooling, floor loading, cabling routes, and service clearances.
Evaluate the proposal as one system. The most useful question is not “How many GPUs are included?” but “What sustained, recoverable training work will this configuration complete for our code and data?”

Define the workload before selecting GPU count
GPU quantity is an output of the requirements, not a starting assumption. Write a workload specification that a supplier can reproduce in a proof of concept. It should cover both the largest job and the normal operating mix.
Record model and training characteristics
- Model parameter size, sequence length, precision, optimizer, and expected activation or checkpoint footprint.
- Training method: data parallel, tensor parallel, pipeline parallel, mixture-of-experts, fine-tuning, or another distributed strategy.
- Target global batch size, per-GPU batch size, gradient-accumulation steps, and acceptable time to train.
- Whether a job must span nodes or can run on one server.
- Dataset size, file formats, number of files, preprocessing steps, and whether data is read repeatedly across epochs.
- Checkpoint interval, checkpoint size, retention policy, and maximum acceptable restart loss.
Describe how the cluster will be shared
State the number of concurrent users, expected queue depth, priority classes, interactive versus batch work, and whether the system is dedicated to training or also serves inference and development. A cluster sized for one large run behaves differently from one that must keep several teams productive. Ask vendors to model the scheduler policy you intend to use rather than assuming peak performance for an isolated job.
Classify the operating mode
| Operating mode | What matters most | Questions for the proposal |
|---|---|---|
| Exploratory, single-node work | GPU memory, local NVMe, interactive access, and fast image deployment | How many GPUs can one node use efficiently, and how quickly can a user obtain a clean environment? |
| Distributed multi-node training | GPU topology, collective communication, fabric latency and bandwidth, and checkpoint throughput | What is measured scaling efficiency at the requested node count with representative code? |
| Shared production training | Scheduling, quotas, isolation, monitoring, failure handling, and predictable storage service | How are jobs prioritized, pre-empted, resumed, and charged to teams? |
| Training plus production inference | Capacity isolation, service-level objectives, and protection from noisy neighbors | Can inference be isolated from training failures and fabric congestion? |
The reviewed NVIDIA architecture material does not provide a universal sizing formula or a neutral cross-vendor benchmark. Require a proof of concept using your representative model, data loader, checkpoint process, and concurrency pattern.

Accelerator type and memory are necessary but insufficient selection criteria. Compare the complete node: GPU topology, CPU and system-memory balance, local storage, host-network adapters, cooling, serviceability, and supported software.
GPU memory and topology
Check that the model, optimizer states, activations, and communication buffers fit the available GPU memory at the batch and sequence lengths you actually plan to use. Then inspect the topology diagram. Ask which GPUs share high-speed links, how links reach the host CPUs, how many PCIe switches are traversed, and whether network adapters are placed close to the GPUs that use them. A node with the same GPU count can have different distributed-training behavior when its internal paths differ.
Keep internal GPU interconnect separate from the scale-out fabric. The former moves data among accelerators in one server or system; the latter connects nodes and usually carries collective operations, storage, and management traffic. A vendor should show both in its architecture drawing.
CPU, memory, and local storage balance
- Ask for CPU model, socket count, core allocation, memory capacity, memory channels, and NUMA placement.
- Confirm that data-loader workers, decompression, tokenization, checkpoint staging, and network processing have enough CPU and memory headroom.
- Specify local NVMe capacity, endurance, RAID or redundancy behavior, and whether it is used for cache, temporary shards, or checkpoints.
- Require a documented mapping between GPUs, CPUs, network adapters, and storage devices.
Serviceability and software support
Request the replacement procedure for a failed GPU, host, network adapter, power supply, or fan. Ask whether a node can be drained and serviced without taking the whole cluster offline, and which firmware, driver, CUDA, container-runtime, and operating-system combinations are supported for the proposed generation. The contract should identify who owns compatibility testing when one component is upgraded.

NVIDIA presents DGX SuperPOD as a full-stack solution spanning compute, storage, networking, software, and infrastructure management. That integrated approach can reduce integration work, but NVIDIA’s product statements are vendor claims and do not establish performance for your workload. The B200 reference architecture also says rack layouts must be adapted to local power and cooling distribution, so a reference configuration is a starting design rather than an orderable answer for every site.

Design separate fabrics for compute, storage, and management
Ask each supplier for a port-level network diagram. It should show GPU or host adapters, leaf and spine switches, uplinks, storage ports, in-band service paths, out-of-band management, cable types, optics, and failure domains. Do not accept one unlabeled line called “the network.”
Compute fabric
Distributed training generates collective communication patterns that can expose latency, congestion, and oversubscription. Compare InfiniBand and Ethernet proposals using the actual framework, collective library, topology, switch configuration, and operations skills available to your team. Ask for measured all-reduce and other relevant collective results at the planned node count, not only a link-rate specification.
Storage fabric
Storage traffic has a different behavior from GPU collectives. In NVIDIA’s published B200 design, InfiniBand is used for the compute fabric while Ethernet serves storage and management duties. The design states that its storage fabric must provide more than 40 GB/s of I/O per node to reach the intended bandwidth. That figure belongs to the B200 reference design and is not a universal requirement for every training cluster.
The same B200 material describes a 1:1 storage-device-port-to-uplink ratio and a compute-side connection ratio near 4:3, with the latter adjustable for cost and flexibility. Treat both as design examples. Your ratio depends on workload, storage system, switch capacity, oversubscription target, and failure requirements.
Management and service networks
Keep device management and provisioning traffic from competing with training collectives. Define out-of-band access, firmware update paths, console access, monitoring, authentication, and logging. Clarify whether management switches, power-distribution monitoring, and remote service links are included in the quote.
Optics and cabling
Do not purchase an optic solely because it is labeled “400G” or “800G.” Compatibility depends on transceiver form factor, switch and adapter support, optical reach, connector, fiber type, wavelength, and link budget. NVIDIA component material names 400G and 800G transceiver categories and fiber cable in its design, but it does not make a generic category a universally compatible part. Require the exact switch, adapter, optic, cable, and distance combination in the bill of materials, with validated alternatives and spares.

| Are optics actually compatible? | Exact part numbers, switch and adapter support matrix, fiber type, reach, connector, and link-budget calculation. |
Make storage two explicit services
“Storage” should not be a single line item. Specify at least a high-performance training data path and user or administrative storage.

High-performance training storage
Parallel multi-node training needs predictable reads, writes, metadata operations, and checkpoint behavior. NVIDIA’s B200 component guide describes a resilient POSIX-style parallel file system with RDMA support and caching. It says the certified storage partner determines the specific fabric topology, capacity, and components. Those are requirements and choices for that NVIDIA SuperPOD design, not universal minimums.

Ask a storage supplier to demonstrate:
- Cold-start and warm-cache dataset reads.
- Many workers opening files simultaneously.
- Large sequential checkpoint writes and restore reads.
- Metadata-heavy workloads with the file counts your dataset produces.
- Several jobs reading and checkpointing concurrently.
- Operation after a controller, drive, path, or network component is degraded.
- Interaction between storage traffic and the selected network fabric.
User and administrative storage
Home directories, notebooks, logs, build artifacts, scratch data, and management components have different performance and protection needs. NVIDIA’s reference architecture describes user storage as NFS-based and says that role calls for at least 100 Gb/s. This is a requirement in that architecture, not a universal minimum for every site. Determine retention, backup, quota, identity integration, and whether existing infrastructure can provide the service.
Capacity and data movement
Calculate capacity from source data, transformed shards, local caches, checkpoints, retained versions, logs, and temporary outputs. Include the time needed to stage data before a job and to restore a checkpoint after a failure. A storage system that has enough raw terabytes but cannot deliver the required sustained path to each node will reduce accelerator utilization.
NVIDIA’s SuperPOD product material names Dell PowerScale, WEKA WEKApod, and Pure Storage FlashBlade as examples in its ecosystem. Their appearance establishes contextual relevance to that product page, not a comparative performance ranking or an endorsement for your workload.

A usable cluster needs repeatable provisioning, images, scheduling, monitoring, health checks, access control, and recovery. Ask vendors to list every software component, version, license, support term, and upgrade responsibility.
Provisioning and images
Require an automated process for firmware, drivers, operating systems, containers, libraries, and configuration. Define how a replacement node is brought to the approved state and how image drift is detected. Ask whether users receive supported container images and how security updates are tested against the training stack.
Scheduling and tenancy
Specify GPU allocation, reservations, quotas, pre-emption, fair-share rules, topology-aware placement, and accounting. NVIDIA’s component material identifies Mission Control, Base Command Manager, Run:ai, NGC, and Slurm-related functionality. It says Mission Control includes Base Command Manager and Run:ai functionality with no separate purchase in the described context. Verify the exact contract, license scope, supported versions, and features in your proposal instead of applying that statement to another platform.
Monitoring and incident response
- GPU temperature, power, memory errors, link errors, ECC events, and utilization.
- Switch congestion, dropped packets, retransmissions, and failed links.
- Storage latency, throughput, metadata load, cache state, and capacity.
- Scheduler queue time, job placement, pre-emption, and failed allocations.
- Facility alarms for power, cooling, leaks, and environmental conditions.
The proposal should state who receives alerts, who performs first response, and which team owns a fault that crosses server, fabric, storage, scheduler, and facility boundaries.
Prove failure recovery before production
Ask for a live or recorded acceptance demonstration using your job or a representative equivalent. A high-throughput run is not enough; production value depends on what happens when something breaks.

Qualify power, cooling, and the deployment site
Facilities work must happen before the hardware order is fixed. Give the electrical and mechanical teams the exact proposed configuration, including populated racks, network equipment, storage, power-distribution units, and future expansion.
Power and rack density
NVIDIA’s B200 architecture gives an example rack exceeding 25 kW and says the layout can be adjusted for local power and cooling distribution. That is a reference-design example, not a quote for every B200 rack or smaller system. Confirm voltage, phase, connector, breaker, redundancy, distribution-unit capacity, startup behavior, and measured draw under representative load.

Use a procurement and acceptance checklist
Before requesting bids
- Provide model, data, batch, parallelism, checkpoint, concurrency, and target-duration requirements.
- Define the dedicated or shared operating model and scheduler policies.
- Document available power, cooling, rack space, network routes, and expansion plans.
- Specify security, identity, logging, backup, retention, and data-location requirements.
Require in every proposal
- Complete bill of materials for servers, GPUs, adapters, switches, optics, cables, storage, software, racks, and power equipment.
- Separate diagrams for GPU topology, compute fabric, storage fabric, management, and failure domains.
- Per-node and aggregate storage measurements, including metadata and checkpoint tests.
- Collective-communication and end-to-end training results using representative software.
- Power, cooling, liquid-loop, floor-loading, and service-clearance assumptions.
- License, support, upgrade, spare, and cross-vendor responsibility terms.
Make acceptance measurable
Put pass/fail thresholds in the purchase contract. Include sustained training throughput, maximum checkpoint duration, recovery time, acceptable lost work, storage latency under concurrency, network error limits, node availability, and facility operating limits. State the test data, software versions, node count, and measurement method so the result cannot be reinterpreted after delivery.

Common buying mistakes and how to avoid them
Buying GPUs before defining the job
Symptom: The cluster has impressive accelerator specifications but poor utilization. Correction: Make vendors run the actual data loader, batch, precision, communication pattern, and checkpoint workflow before final sizing.
Confusing internal links with the cluster fabric
Symptom: A proposal cites fast GPU-to-GPU bandwidth but gives little evidence for node-to-node communication. Correction: Request separate diagrams and distributed-collective measurements at the intended scale.
Treating storage as capacity only
Symptom: Jobs stall during reads or checkpoints despite adequate terabytes. Correction: Specify sustained per-node bandwidth, aggregate bandwidth, metadata behavior, concurrency, cache policy, and degraded operation.
Using a generic optic or cable
Symptom: Links fail to establish or run below the expected rate. Correction: Match the exact switch, adapter, transceiver, fiber, connector, distance, and link budget; keep validated spares.
Ignoring facility constraints until delivery
Symptom: Racks cannot be powered, cooled, or serviced at the quoted density. Correction: Complete a site survey and written sign-off against the exact configuration before issuing the order.
Assuming software is included because it is named
Symptom: A feature appears in a product description but is unavailable under the purchased license or version. Correction: Put component versions, entitlements, support, and upgrade rights in the contract.
What to ask a cluster supplier in the final meeting
- Show the end-to-end data path from source storage to GPU memory and back to checkpoint storage.
- Identify every oversubscribed link and explain why the ratio is acceptable for our workload.
- Show measured throughput and scaling at our planned node count, not only at a smaller demonstration size.
- Demonstrate a node, link, and storage failure and provide the recovery timeline.
- State the exact power draw, cooling method, rack density, and expansion limit for the quoted configuration.
- List all software licenses, versions, support boundaries, and customer-operated tasks.
- Identify which claims are vendor reference specifications and which are measured results from our acceptance test.
- Explain how the design changes if we double users, dataset size, checkpoint frequency, or node count.
A supplier that cannot answer these questions precisely is offering components, not a proven training platform.
