The practical difference is control flow. Traditional security automation, including SOAR playbooks, follows decision rules that people define in advance. An AI security agent can interpret context, plan a sequence of steps, use approved tools and data, and pursue a goal. That flexibility can improve investigations, but it also means the agent needs tightly scoped permissions, clear identity, activity logging, and human review for consequential actions.

What the two approaches actually mean

“AI security agent” is used in two related but different ways. In a security-operations context, it usually means an AI system performing defensive work such as alert enrichment, investigation, prioritization, or response. A second meaning is securing the agent itself: controlling its identity, instructions, tools, data access, dependencies, and audit trail. A useful comparison has to keep those meanings separate.

Traditional automation is a workflow whose decisions are explicitly encoded. A trigger, condition, and action are configured ahead of time, so the same qualifying input normally follows the same path. SOAR platforms are a common example: an alert can trigger enrichment, ticket creation, notification, or an approved containment step according to a playbook.

An agent is a goal-directed system. It may interpret a request, decide which approved tools to call, use intermediate results, revise its plan, and stop when it reaches a defined outcome or a policy limit. The agent can still be placed inside a fixed workflow. Therefore, “automation” and “agent” are useful patterns, not mutually exclusive product categories.

Traditional security automation: predictable paths

How a rule-based workflow runs

  1. Receive an event. A SIEM, endpoint sensor, identity system, or other source sends an alert or event.
  2. Match conditions. The workflow checks fields such as alert type, severity, source address, asset, user, or time window against configured rules.
  3. Follow the branch. If a condition matches, the playbook executes its predefined next step. If it does not, the workflow follows an alternate branch or stops.
  4. Call configured actions. Actions may include querying an API, adding context to a case, sending a message, opening a ticket, or invoking a response command.
  5. Record the run. The platform records the trigger and actions according to its logging configuration.

This model is comparatively easy to predict, test, approve, and explain. A team can review a playbook before enabling it and know which conditions lead to a block, reset, notification, or escalation. It is especially effective for repetitive cases with stable signals and low ambiguity.

Where fixed logic becomes brittle

A playbook cannot reason outside the logic and data its author supplied. A new cloud service, an unfamiliar attack pattern, a renamed field, or conflicting evidence may send the case down a generic branch or cause the workflow to fail. Expanding coverage often means adding more rules and exceptions, which can make maintenance and testing harder.

Predictability is also a limit on adaptation. A workflow that always disables an account after a threshold can respond quickly, but it may not distinguish a compromised administrator from a legitimate emergency change unless those distinctions are encoded explicitly.

AI security agents: context, plans, and actions

The agent loop

An agent typically combines a general-purpose model with software scaffolding, policy checks, tools, and state. NIST described the current paradigm this way in Lessons Learned from the Consortium: Tool Use in Agent Systems (August 5, 2025): “AI agents can perceive and take actions in environments; the leading AI agent paradigm today embeds general-purpose AI models into systems with software scaffolding that enable a model to manipulate tools to take actions beyond simple text output.”

  1. Receive a goal and context. For example, “determine whether this suspicious sign-in indicates account compromise.”
  2. Interpret the case. The model examines the alert, related events, asset criticality, identity information, and applicable policies.
  3. Plan a sequence. It selects an approved order of queries or actions rather than following only one hard-coded branch.
  4. Use tools. The agent may call threat-intelligence, asset-inventory, identity, endpoint, ticketing, or messaging services, subject to its permissions.
  5. Use intermediate results. New evidence can change the next query or cause the agent to ask for human approval.
  6. Report or act. It can summarize findings and recommend a response, or execute an allowed action if policy grants that authority.

The important distinction is not that an agent always acts without people. A recommendation-only agent and an action-taking agent are both agentic; the difference is the authority granted at the final step.

Recommendation versus execution

Consider an alert about an unusual sign-in. A recommendation-only agent can gather sign-in history, device posture, travel context, and recent account changes, then rank the alert and propose next steps. An execution-capable agent might also revoke sessions, require a new authentication challenge, isolate a device, or close the case. Those actions have different consequences, so they should not share one undifferentiated permission level.

Where generative AI fits

Generative AI assistance is not automatically agentic. A user can prompt a model to summarize an incident, explain a detection rule, draft a query, or write a case note. The model produces content, and a person normally decides what to do with it.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

An agentic system may use a generative model as one component, but it adds a goal, planning, tool calls, state, and an action policy. The same model can therefore appear in both designs. Asking for a summary is assistance; asking the system to investigate an alert across several services and remediate it under policy is an agent workflow.

Pattern Control flow Typical output Primary control concern
Traditional automation / SOAR Explicit triggers, conditions, and playbook branches Predefined queries, notifications, tickets, or response actions Rule correctness, change control, and coverage
Generative AI assistance Prompt in, generated content out Summary, explanation, draft query, or recommendation Accuracy, data handling, and human review
Agentic AI Goal interpreted into a context-dependent plan and tool sequence Investigation, prioritization, recommendation, or permitted action Identity, permissions, tool safety, monitoring, and interruption

Side-by-side comparison

Evaluation axis Traditional automation AI security agent What the difference means operationally
Autonomy and decision logic Executes explicit rules and branches Selects or sequences steps toward a goal using context Agents can handle variation, but their decisions require stronger policy boundaries.
Tools, services, and data Uses integrations configured for a playbook May choose among approved tools and use intermediate results Every reachable API, data store, and command expands the possible impact of an error.
Unfamiliar situations Usually needs a new rule, branch, or integration Can interpret novel combinations of evidence within its scope Adaptability can reduce manual triage, but it is not a guarantee of correctness.
Action impact and reversibility Known actions are repeatable and can be tested in advance Planned actions may vary with context Use approval gates or reversible operations before allowing high-impact changes.
Auditability and visibility Playbook version, branch, and action are usually explicit Requires records of prompts or goals, plans, tool calls, results, and policy decisions Logging the final answer alone is insufficient for reconstructing agent behavior.
Human approval, correction, and interruption People approve playbook design and selected runs People may need to review plans, approve actions, correct the agent, or stop execution Define exactly which steps are advisory, approval-required, or autonomous.

These axes align with NIST’s tool-use questions: what a tool enables, whether it reaches external resources or has write access, how severe and reversible harm could be, how reliable the tool is, and what monitoring is possible. They are evaluation questions, not a single standardized score.

A concrete example: alert triage

Rule-based triage

A SOAR playbook might run when an endpoint alert is tagged “high.” It can look up the device owner, query a threat-intelligence service for the file hash, attach the result to a case, notify an analyst, and isolate the device if the hash is on a deny list. The sequence is known before the alert arrives. A change in the alert schema or a missing enrichment response needs an explicit exception path.

Agent-assisted triage

An agent given the goal “assess this executable alert” might first inspect the hash, then check whether the device is a production server, compare the process with the user’s normal activity, examine related sign-ins, and seek additional evidence when the first results conflict. It can prioritize the case and explain the reasoning trail in a report. If its policy allows only read operations, it must stop at a recommendation.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Agent-led response

An agent with write-capable tools could quarantine the file, disable a session, or open an incident after gathering evidence. That capability is materially different from producing a report. A mistaken interpretation, a malicious instruction embedded in retrieved data, or a compromised integration could create an effect beyond an incorrect sentence. The response policy should therefore specify approval points, allowed targets, maximum scope, and an emergency stop.

Why tool access changes the risk

A generated explanation can be wrong; an agent with authority can also change systems. Microsoft guidance identifies task deviation, weak human oversight, low visibility, agent hijacking, sensitive-data leakage, supply-chain compromise, and agent sprawl as risks for autonomous systems.

Task deviation

The agent may pursue an interpretation that is plausible but outside the operator’s intent. A request to “contain the incident” could be interpreted as disabling accounts, isolating hosts, or deleting artifacts. Goals must be specific, and policy should constrain the available actions rather than relying on natural-language intent alone.

Prompt injection and hijacking

Instructions can arrive through email, tickets, documents, web pages, threat-intelligence feeds, or other retrieved content. An attacker may try to make the agent ignore its policy, reveal secrets, or call a tool in an unintended way. Retrieved text is data, not automatically an instruction, and tool calls need independent authorization checks.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Sensitive-data leakage

An agent may combine identity, endpoint, cloud, and ticket data in one context. Limit the data available for each task, redact secrets, define retention, and prevent a summary or tool parameter from exposing information to an unauthorized destination.

Supply-chain compromise and agent sprawl

Models, plugins, connectors, libraries, prompts, and data sources can change over time. An untracked connector or duplicated agent can create an access path nobody owns. Inventory, version control, ownership, and retirement procedures are security controls, not administrative extras.

Controls for a defensible agent deployment

Give every agent a distinct, limited identity

Use a unique service identity for each agent or narrowly defined function. Apply least privilege to APIs, data, and commands; avoid sharing a human administrator’s credentials. Scope access by tenant, environment, asset group, and operation, and separate read from write permissions.

Put policy outside the model

Natural-language instructions are not a sufficient authorization layer. Enforce allowed tools, target lists, rate limits, time windows, change windows, and maximum action counts in deterministic policy code. Require a second control to validate high-impact parameters before execution.

Make plans and activity observable

Record the initiating user or system, agent identity and version, goal, relevant policy decision, plan, every tool call, returned status, resulting action, and human approval. Protect the logs from alteration and make them searchable during incident review. A final narrative without the underlying activity trail cannot show what the agent actually did.

Build review and interruption points

Use recommendation-only mode for unfamiliar tasks. Require approval before irreversible or broad actions such as disabling many accounts, deleting data, changing firewall policy, or isolating critical infrastructure. Provide an operator with a visible stop function and a way to revoke tokens or disable connectors quickly.

Control versions and ownership

Maintain an inventory of models, prompts, tools, plugins, data sources, policies, and owners. Review changes, test them in a constrained environment, and define a retirement date or trigger. Ownership should include who approves capability changes, who responds to failures, and who can shut the agent down.

How to evaluate an agent before granting authority

  1. Define the goal and boundary. State what success means, which assets are in scope, and which actions are explicitly forbidden.
  2. Map every tool. For each connector, document read or write access, external reach, credentials, rate limits, reliability expectations, and possible side effects.
  3. Rate harm and reversibility. Separate harmless lookups from actions that affect identity, production systems, evidence, or regulated data. Prefer reversible operations and staged changes.
  4. Test hostile and ambiguous inputs. Include prompt injection in retrieved content, conflicting evidence, unavailable services, malformed responses, expired credentials, and requests that exceed scope.
  5. Verify observability. Confirm that a reviewer can reconstruct the goal, plan, tool calls, approvals, and final state from logs.
  6. Start without write authority. Compare recommendations with analyst decisions, measure false positives and missed evidence, and refine policy before enabling execution.
  7. Expand one capability at a time. Add a narrowly scoped action only after its approval, rollback, monitoring, and emergency-disable procedures work.

NIST’s framework is useful here because it focuses attention on tool functionality, access patterns, potential harm, statefulness, reversibility, reliability, and monitoring rather than treating “AI” as one risk category.

Stage 2: Add generative assistance

Use a model to summarize cases, explain detections, draft queries, and suggest investigative paths. Keep the analyst responsible for decisions and verify that sensitive data is handled according to policy.

Stage 3: Run bounded task agents under supervision

Assign high-volume, well-defined tasks such as enrichment, deduplication, or evidence collection. Limit tools and data, require review for decisions that change systems, and retain a complete activity record.

Stage 4: Orchestrate defined actions

After confidence and governance mature, allow an agent to execute a small set of preapproved, reversible actions. Expand scope only when monitoring, ownership, rollback, and interruption are demonstrably effective.

This progression is the approach described by Microsoft in an April 2026 article; it is a proposed SOC maturity path, not a universal standard. Microsoft also reports that its internally supervised agents automate 75% of phishing and malware investigations in live environments. That is a vendor-reported result from Microsoft’s own operations, not an independent benchmark or a promised outcome for another organization.

Choosing the right pattern for a task

Task characteristics Better starting point Reason
Stable input, deterministic decision, repeatable action Traditional automation Rules are easier to validate, explain, and reproduce.
Large volume of unstructured text or analyst notes Generative assistance Summarization and drafting reduce manual effort while people retain control.
Several data sources, changing evidence, bounded investigative goal Read-only or recommendation agent Context-dependent planning is useful without immediate system impact.

Unknown task boundaries or immature telemetry Neither autonomous execution nor broad tool access Clarify policy, ownership, and data quality before adding autonomy.

Common mistakes and how to correct them

  • Calling every AI feature an agent. Correct the terminology by asking whether the system plans and uses tools toward a goal, or only generates content from a prompt.
  • Equating a successful demo with safe autonomy. Test failure modes, hostile inputs, unavailable tools, and out-of-scope requests before granting write access.
  • Giving an agent a broad administrator identity. Replace it with a unique identity and narrowly scoped, preferably read-only permissions.
  • Logging only the final answer. Capture goals, plans, tool calls, policy checks, approvals, and outcomes.
  • Relying on a prompt as a security boundary. Enforce permissions and action limits in systems the model cannot rewrite.
  • Ignoring reversibility. Use staged or reversible actions first and require approval for changes that are difficult to undo.
  • Deploying duplicate agents without ownership. Maintain an inventory, version history, accountable owner, and retirement process for every agent and connector.
  • Assuming a vendor statistic is an industry benchmark. Keep Microsoft’s 75% figure in its stated context and do not generalize it to other organizations.

Bottom line for security leaders

Traditional automation is strongest when the organization can express the decision reliably in rules and wants repeatable execution. Agentic AI is useful when an investigation requires flexible sequencing across context and tools, but the same flexibility increases the need for identity controls, least privilege, deterministic limits, detailed monitoring, and human intervention. Start with read-only or recommendation tasks, prove that the surrounding governance works, and grant autonomous action only where the goal, scope, impact, and recovery path are explicit.
