Secure an AI platform as a distributed zero-trust system, not as a trusted server inside a protected network. Require authenticated identities and explicit authorization for every user, device, service, and session; separate management, control, data, and model-serving planes; control what crosses the cloud boundary; verify Kubernetes artifacts; encrypt data and keys; centralize tamper-resistant logs; and test failover without allowing degraded mode to bypass policy.
This model applies to a model server in an enterprise data center, a branch appliance, or a public cloud. The location changes the controls you must coordinate, but it never creates implicit trust.
Why zero trust is the right baseline for an AI platform
AI systems concentrate sensitive prompts, training data, embeddings, model weights, credentials, and generated outputs in a chain of APIs and workloads. A compromise of one component can expose another unless every request is evaluated independently.

NIST defines the principle directly: “Zero trust assumes there is no implicit trust granted to assets or user accounts based solely on their physical or network location.” In practice, a request from an internal subnet receives no automatic approval. The platform authenticates the subject, checks the requested action against policy, evaluates device and workload context, and records the decision before allowing access.

For cloud-native and hybrid applications, NIST recommends identity-tier policies enforced through API gateways, sidecar proxies, service meshes, and application identities such as SPIFFE. NIST’s 2025 SP 1800-35 project describes 24 collaborators integrating commercially available technology into 19 zero-trust example implementations, illustrating that the approach is intended for real, mixed environments rather than a single network design.
Build four security planes instead of one flat cluster
Keep administrative functions and high-value data paths separate. Plane separation limits blast radius and makes policy review possible.
| Plane | Typical assets | Required settings | What separation prevents |
|---|---|---|---|
| Management | Administrator consoles, identity configuration, policy administration, billing and platform settings | Dedicated administrative gateway, phishing-resistant administrator authentication, separate privileged roles, short-lived credentials, and a fully audited API | A stolen application token becoming a platform-wide administrator credential |
| Control | Schedulers, Kubernetes control functions, deployment controllers, admission and policy engines | Service identities for east-west calls, tightly scoped workload permissions, restricted network paths, and independent approval for production deployment | A model-serving workload changing cluster policy or placing itself on an unrestricted node |
| Data | Prompts, outputs, datasets, embeddings, feature stores, model weights, and backup copies | Explicit data classification, encryption, retention rules, access logging, and location-aware egress policy | Sensitive content being copied to an unapproved cloud bucket, log sink, or backup region |
| Model-serving | Inference gateways, model servers, accelerators, tokenizer services, and runtime caches | Dedicated namespaces or equivalent workload isolation, verified images and model artifacts, service-to-service authorization, and restricted access to compute and storage | A vulnerable inference endpoint becoming a path to unrelated workloads or secrets |
Use separate gateways or listeners for administrative APIs and inference traffic. Apply identity-tier policy to east-west calls; a private network route alone is not an authorization decision.
Identity and access settings
Authenticate people and devices separately
Federate the platform with the enterprise identity provider rather than creating unmanaged local accounts. A human login proves who the person is; a device or workload identity proves what is making the request. Keep those credentials and lifecycle controls distinct so a compromised workstation cannot impersonate a service.
Require strong, phishing-resistant authentication for administrators and operators. Disable shared accounts, assign named roles, and make emergency access time-limited and reviewable. A break-glass account should be stored and monitored as an exception, not used as a normal operating path.

Use narrowly scoped, short-lived credentials
Give each service only the API methods, namespaces, datasets, and storage paths it needs. Prefer tokens that expire and can be revoked over long-lived keys embedded in images, notebooks, or configuration files. Separate permissions for reading model weights, invoking inference, changing routing, and deploying a new artifact; those actions rarely belong to one role.
Require an explicit authorization decision before every session and reassess risk continuously. Re-evaluation should account for changed role, device posture, workload identity, location, unusual request volume, or a policy change. A successful login at 09:00 is not permanent approval for a different operation at 15:00.

Authorize service-to-service traffic
Assign a verifiable application identity to every API, worker, and model server. Gateways, sidecar proxies, or a service mesh can enforce mutual authentication and policy consistently across data-center and cloud locations. Define the allowed caller, target, action, and data class; do not use “internal network” as the rule.
Control the on-premises and cloud boundary
Declare what may cross the boundary
Create a data-flow register for prompts, outputs, training data, embeddings, model weights, telemetry, backups, and administrator metadata. For each category, record its permitted locations, retention period, legal or contractual residency requirement, and approved consumers. “Hybrid” is not a data policy: one workload may be allowed to call a cloud accelerator while its prompts and logs must remain on premises.
Enforce egress at a policy point
Route cross-location traffic through an authenticated gateway or service-mesh boundary. Use an allow-list of destinations, methods, identities, and data classes. Block direct outbound connections from model-serving namespaces and require an approved path for package downloads, telemetry export, and backup replication. Inspect the identity claims presented at both sides of the boundary and reject a claim that is missing, expired, or issued by an untrusted authority.

Keep policy consistent in both locations
Use the same role vocabulary, service-identity format, authorization conditions, and audit fields on premises and in the cloud. A cloud account, data-center subnet, or VPN tunnel must not become an implicit trust zone. Compare policy versions and identity-provider configuration during every deployment so a failover site cannot silently accept broader permissions.

Verify images and model artifacts before deployment
Store container images, model files, tokenizer packages, and serving configurations in authorized private registries. Require cryptographic artifact identity and verify it before promotion into a production registry or cluster. Record the digest, signer, build provenance, approval, and destination environment. Do not let a deployment reference a mutable tag when an immutable digest is available.
Restrict who can deploy and where
Separate permissions to build, approve, and deploy. Admission or policy controls should reject unsigned artifacts, unapproved registries, excessive privileges, and workloads attempting to run outside their assigned namespaces or node pools. Keep development, evaluation, and production workloads isolated; an experiment should not be able to mount production model storage or use production service credentials.
Harden runtime access, compute, and storage
Run model servers with only the Linux and Kubernetes capabilities they require. Protect accelerator access and prevent one tenant from reading another tenant’s cache or shared memory. Use dedicated storage policies for model weights, datasets, and temporary inference data. Keep secrets outside images and source repositories, and authorize their retrieval by workload identity at runtime.
Review the complete path from source code and base image through build system, registry, cluster admission, node, volume, and inference endpoint. A signed container does not prove that its model file, configuration, or runtime dependency is trustworthy.

Encrypt and govern every sensitive data class
Protect data in transit
Use authenticated encryption for user-to-gateway, gateway-to-service, service-to-service, storage, replication, and administration traffic. Mutual TLS or an equivalent mechanism binds the connection to workload identities; ordinary network encryption without identity validation does not establish authorization.
Protect data at rest
Encrypt databases, object storage, persistent volumes, node disks, backups, snapshots, and accelerator-related caches where supported. Treat model weights and embeddings as sensitive intellectual property even when they do not contain obvious personal data. Apply access controls to ciphertext and plaintext separately, and log key-use events.
Keep keys separate from workloads
Use a dedicated key-management system and keep key material outside the cluster and outside model-serving containers. Limit which identities can unwrap which data-encryption keys, rotate keys according to risk and policy, and test revocation. A backup is not protected if it contains both the encrypted data and the only usable key in the same administrative domain.
Set retention and minimization rules
Define how long prompts, outputs, datasets, embeddings, model versions, and logs are retained. Redact or tokenize secrets and unnecessary personal data before they reach telemetry systems. Ensure deletion and legal-hold procedures cover replicas, caches, backups, and downstream analytics, not only the primary database.

Make monitoring useful and resistant to tampering
Centralize authentication, authorization, deployment, artifact-verification, data-access, key-use, policy-change, and inference events. Include the subject identity, device or workload identity, target resource, action, decision, policy version, location, timestamp, and correlation identifier. Capture denied requests as well as successful ones; repeated denials often reveal a misconfiguration or an attack.

Send security telemetry to a separate, access-controlled logging system. Restrict who can alter retention or query sensitive content, and separate operational dashboards from raw security records. For high-assurance environments, Kubernetes guidance states: “deploy cryptographic protections to ensure that logs are both tamper-proof and confidential.” Use integrity verification and encryption so an intruder cannot quietly rewrite or read the evidence.
Connect alerts to risk-based enforcement and incident response. Examples include disabling a workload identity after impossible-travel activity, quarantining an unsigned deployment, blocking a new egress destination, or requiring renewed administrator authentication after a policy change. Define the owner, response time, and rollback for each alert before production launch.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Design failover without creating a security bypass
Test loss of an on-premises gateway, cloud endpoint, identity provider connection, registry, key service, and logging destination. Decide in advance which operations stop, which continue with cached policy, and which may fail over to another location. Constrain fallback destinations with the same egress allow-list and data-residency rules as the primary path.
Degraded mode must preserve authorization and logging. If a service cannot validate an identity or record a required security event, fail closed for high-risk actions such as model deployment, key release, bulk export, and administrative changes. If limited inference is allowed during an outage, define the exact data classes, users, models, and duration permitted, and reconcile queued audit events when connectivity returns.
Quick Recap
On-premises versus hybrid security settings
| Security concern | All on-premises | Hybrid |
|---|---|---|
| Identity and policy | Fewer policy locations, but every internal service still needs identity-based authorization and continuous evaluation. | Federate identities and compare policy versions across locations; neither a VPN nor a cloud account is implicit trust. |
| Data residency and egress | Control exits from the enterprise network and document approved external destinations. | Classify each data type and enforce gateway allow-lists, residency constraints, and consistent claims at both boundaries. |
| Workload isolation | Segment clusters, namespaces, nodes, storage, and administrative paths inside the data center. | Apply equivalent isolation in every site and prevent a cloud workload from reaching unapproved on-premises resources. |
| Supply chain | Use authorized registries and verify artifacts before deployment to internal clusters. | Keep promotion, signatures, digests, and approval records consistent across registries and failover sites. |
| Observability | Centralize logs without allowing operators to rewrite or expose sensitive records. | Aggregate events from both locations with synchronized identity fields, protected transport, and tamper evidence. |
| Resilience | Test local power, network, storage, identity, and registry failures. | Test cross-location failover while preserving authorization, residency, egress, and audit requirements. |
| Enterprise integration | Integrate with existing IAM, Kubernetes, SIEM, and key-management systems in the data center. | Verify that those integrations provide the same controls and availability characteristics in cloud and on-premises paths. |
A practical implementation sequence
- Map assets and flows. List every user, device, service, API, model, dataset, embedding store, key, registry, log sink, and backup, then draw the permitted paths between them.
- Choose trust boundaries. Mark the four planes and each on-premises/cloud boundary. Assign an owner and an approval process to every boundary.
- Federate identity. Connect the enterprise identity provider, remove shared accounts, establish separate human and workload identities, and define emergency access.
- Write least-privilege policy. Specify caller, target, action, data class, location, device or workload condition, and session duration for every important operation.
- Install enforcement points. Put administrative APIs behind dedicated gateways; apply service identity and authorization to east-west traffic; enforce egress allow-lists at gateways or mesh boundaries.
- Lock the supply chain. Restrict registries, sign and verify images and model artifacts, record immutable digests, and require approval before production deployment.
- Isolate workloads. Separate namespaces, node pools, storage, accelerator access, and credentials for development, evaluation, production, and tenants.
- Apply data controls. Encrypt transit and storage, place keys in a separate key-management system, and publish retention, redaction, residency, and deletion rules.
- Centralize evidence. Collect decision and change events, protect logs cryptographically, restrict log administration, and connect detections to named incident owners.
- Exercise failure. Run identity, gateway, registry, key, logging, network, and site failover drills. Verify that fallback never broadens authorization or bypasses audit requirements.
Common failure modes and fixes
| Symptom | Likely cause | Corrective setting |
|---|---|---|
| Internal calls bypass authentication | Network location is being treated as trust | Require workload identity and authorization for every east-west request. |
| Cloud failover sends restricted prompts to an unapproved service | No data-flow classification or egress policy | Classify the data, enforce an allow-listed gateway, and test the failover path with residency checks. |
| A model deployment uses an unexpected image or weight file | Mutable tags or an unverified registry | Require authorized registries, immutable digests, cryptographic verification, and approval records. |
| Logs disappear or contain secrets | Workloads write directly to mutable, unfiltered logs | Centralize collection, redact sensitive fields, restrict log administration, and add integrity protection. |
| Outage mode continues privileged operations | Fallback was designed for availability but not authorization | Fail closed for high-risk actions and define narrowly scoped, time-limited degraded inference. |
| One service can read every model or dataset | Broad role bindings and shared storage credentials | Split roles by action and data class; authorize key and storage access by workload identity. |
Pre-production acceptance tests
- Attempt an inference call with a valid user but an untrusted device; confirm the policy decision is denied or requires additional verification.
- Attempt a service-to-service call with a valid network route but the wrong workload identity; confirm it is rejected and logged.
- Promote an unsigned image or model artifact; confirm admission blocks it and records the reason.
- Send a restricted data class toward an unapproved cloud destination; confirm the gateway blocks and alerts.
- Alter or delete a log record in the collection path; confirm integrity verification detects the change.
- Disable the primary identity, key, registry, or logging service; confirm the documented fallback behavior preserves authorization and evidence.
- Review access reports for prompts, outputs, embeddings, weights, backups, and keys; confirm every access maps to an approved identity and purpose.
