Buy AI infrastructure as a balanced system, not as a pile of accelerator cards. Start with the workloads you must run—training, fine-tuning, inference, or a mix—then size GPU memory, servers, interconnects, storage, software, facilities, and support together. A fast GPU can be underused by a weak fabric, slow storage, incompatible software, or an operating model nobody owns. The right purchase may be an integrated cluster, a qualified server design, or rented cloud capacity; the available vendor material does not establish a universal price or ownership winner.

What an AI infrastructure purchase actually includes

An enterprise AI environment is a stack of dependent systems. The accelerator is only one layer. A production design normally includes:

  • Accelerator compute: GPUs or other AI accelerators, their memory, and the links that connect them inside each server.
  • Server platforms: CPU, memory, PCIe layout, local disks, power supplies, cooling, firmware, and the number and arrangement of accelerators per node.
  • Cluster fabrics: a high-speed compute network for GPU-to-GPU traffic, a storage network, and management or out-of-band networks.
  • Storage: high-performance shared storage for training and checkpoint traffic, plus user files, logs, home directories, and backup or protection systems.
  • System software: drivers, accelerator libraries, frameworks, schedulers, monitoring, provisioning, security controls, and recovery tooling.
  • Facilities: racks, power distribution, cooling, cabling, fire and physical-security controls, and the building integration needed to operate the equipment.
  • Support and ownership: clear responsibility for hardware, firmware, network, storage, software, incidents, upgrades, and escalation.

NVIDIA’s DGX reference architectures show this integrated approach: GPU servers are specified alongside compute and management networks, shared storage, cluster management, scheduling, and support. Treat those components as one design review and one business case.

1. Define the workload before choosing hardware

Write a workload profile that a supplier can size and test. “We need AI” is not a specification. Capture the following values for both normal and peak operation:

  • Job type: pre-training, fine-tuning, batch inference, interactive inference, retrieval-augmented generation, or mixed use.
  • Model and data scale: parameter count, context length, training-token volume, dataset size, checkpoint size, and expected growth.
  • Concurrency: the number of simultaneous training jobs, inference requests, users, or teams.
  • Latency and throughput: time-to-first-token, tokens per second, batch completion time, or another business-level service objective.
  • Parallelism: whether a job fits on one server or must span multiple nodes using data, tensor, pipeline, or expert parallelism.
  • Utilization: expected average and peak accelerator occupancy, including development periods when utilization may be low.
  • Data location and governance: residency, retention, encryption, access controls, and whether data may leave a facility or country.
  • Availability: maintenance windows, recovery objectives, and the consequence of losing a node or a storage system.

Use these requirements to estimate accelerator memory, node count, network scale, storage performance, and capacity. Do not select a system from a peak-FLOPS number alone. Vendor reference architectures provide generation-specific examples, not an independent sizing model for your application.

Single-node and multi-node decision

If the largest important job fits within one server, a single-node design can avoid much of the complexity of distributed training. If the model, dataset, or throughput target requires several servers, the inter-node fabric becomes part of the compute engine. Ask for measured scaling on a representative workload rather than assuming that adding GPUs produces linear performance.

2. Compare the three procurement routes

Route What you receive Strengths Trade-offs and questions
Integrated cluster A defined accelerator, server, network, storage, software, and support architecture. Fewer integration boundaries; one validated design and a clearer escalation path. Less freedom to substitute components; confirm the support scope, expansion rules, and software versions.
Qualified server and storage systems Validated combinations of servers, accelerators, fabrics, and enterprise storage from selected suppliers. More choice of components, vendors, and deployment models. Your team may own more integration, testing, firmware coordination, and incident diagnosis.
Cloud GPU access Rented accelerator capacity and associated managed or self-managed services. Fast evaluation, elastic capacity, and no on-site rack or cooling project. Check sustained utilization cost, data movement, residency, quota availability, network egress, support boundaries, and migration effort.

AMD’s official ecosystem material documents Instinct server platforms and separate access paths for developers, enterprises and startups, researchers, and workstation developers. Those routes are useful evaluation options, but the available evidence does not compare their performance or total cost with other vendors. Compare every route using the same workload, service level, data policy, and staffing assumptions.

3. Choose accelerators by memory, scale, and software fit

Memory capacity comes before peak arithmetic

Determine whether the model, activations, optimizer states, and inference cache fit in accelerator memory at the intended precision and batch size. If they do not, you may need sharding, offload, quantization, or more accelerators; each option changes performance and operational complexity. Include checkpoint and restart behavior in the calculation because a design that barely fits can become unusable after a model or context-length increase.

Interconnect is part of accelerator selection

Inside a server, inspect the GPU-to-GPU links, PCIe generation and lane allocation, CPU attachment, and topology. Two servers with the same accelerator count can behave differently if one forces traffic through a constrained path. For multi-node jobs, evaluate the external fabric at the same time as the accelerator.

Use vendor figures with their generation attached

NVIDIA’s H200 reference architecture describes an NDR InfiniBand compute fabric rated at 400 Gbps per direction. Its B300 reference architecture describes XDR InfiniBand at up to 800 Gbps per direction and states 2.1 TB of aggregated HBM3e. These are vendor specifications for different generations and designs, not interchangeable benchmarks or a promise that an application will scale at those rates. Keep the architecture name and generation in every quote and comparison.

Software compatibility is a buying criterion

Compare the accelerator architecture with the frameworks, libraries, containers, compiler toolchains, and model-serving systems your teams already use. Confirm support for the required versions, mixed-precision modes, collective communication libraries, observability tools, and scheduler integration. NVIDIA describes Base Command Manager and related operational software in its H200 material; its 2026 training guidance also describes Mission Control and Run:ai in a recommended stack. AMD documents ROCm and Instinct access paths. Require a proof-of-concept using your own representative models before signing a large order.

4. Design servers and networks as one system

Request a complete topology, not a port-speed list

Your request for proposal should include a diagram showing:

  • GPU-to-GPU links inside each node.
  • Compute-fabric connections between nodes, including rail or leaf-spine arrangement.
  • Storage-fabric connections and whether storage traffic is isolated from compute traffic.
  • Management and out-of-band networks.
  • Oversubscription, routing, congestion handling, and failure domains.
  • Cables, transceivers, port counts, optics, and maximum supported distances.
  • Validated firmware, driver, switch, and operating-system versions.

NVIDIA’s H200 example separates compute and storage fabrics and uses NDR 400 Gbps InfiniBand for compute. The B300 design describes XDR InfiniBand for compute, NDR for storage, and high-speed Ethernet/RDMA storage options. These examples demonstrate why a faster port does not automatically produce a faster cluster: topology, software, contention, and end-to-end workload behavior matter.

Do you need InfiniBand?

There is no universal yes-or-no answer. A tightly coupled, multi-node training workload with heavy collective communication may benefit from a validated InfiniBand design. Other workloads, especially inference or storage-heavy pipelines, may be well served by a validated Ethernet/RDMA architecture. Decide from measured communication volume, latency tolerance, failure behavior, and your team’s operational skills. Require the supplier to demonstrate scaling and recovery on the workload you intend to run.

Check resilience and maintenance behavior

Ask what happens when a link, switch, node, transceiver, or fabric path fails. Clarify whether jobs can restart from checkpoints, whether traffic reroutes automatically, and whether firmware updates require a cluster outage. A design that is fast only when every component is healthy may not meet a production availability objective.

5. Size storage for access patterns, not just terabytes

Storage capacity answers only one question. AI systems also depend on sustained throughput, concurrent readers and writers, metadata performance, IOPS, latency, parallelism, protection, and the path between storage and compute.

Separate storage roles

  • High-performance shared storage: training datasets, sharded files, checkpoints, and restart data that many accelerators access concurrently.
  • User and general-purpose storage: home directories, notebooks, logs, experiment artifacts, and ordinary project files.
  • Protection and archive: backups, immutable copies, long-term retention, and disaster-recovery replicas.
  • Local or cache storage: temporary staging that reduces repeated reads from shared systems but must be rebuilt safely after failure.

NVIDIA’s guidance explicitly distinguishes high-performance shared storage from user storage and discusses throughput, parallel I/O, IOPS, metadata workloads, and RDMA-based access. Use those dimensions in the specification rather than accepting a single headline bandwidth number.

Questions for storage suppliers

  1. What sustained read and write rates are guaranteed with the proposed number of clients?
  2. How does performance change when many jobs create files or perform metadata operations simultaneously?
  3. Which protocols and RDMA paths are supported, and which software versions are validated?
  4. What data-protection scheme is used, and what capacity and performance overhead does it impose?
  5. How does the system expand without disrupting active jobs?
  6. What are the checkpoint, restore, snapshot, and replication times for your actual dataset sizes?
  7. How are storage, compute, and management traffic isolated?

NVIDIA lists Dell PowerScale, HPE GreenLake for File Storage, IBM Storage Scale, NetApp, Pure Storage, VAST Data, WEKA, and Hitachi among BasePOD solutions and partners. That listing identifies validated ecosystem options; it is not an independent performance endorsement or a universal minimum configuration. One documented Ethernet-attached PowerScale design for a DGX deployment should be treated as an example, not as a requirement for every cluster.

6. Build the software and operating model into the quote

A cluster is useful only when users can obtain capacity, run jobs, observe failures, and recover without improvisation. Define the operational stack before delivery:

  • Monitoring: accelerator health, temperature, power, memory errors, fabric counters, storage latency, and job-level utilization.
  • Security: identity integration, tenant isolation, secrets, encryption, audit logs, and administrative access.
  • Recovery: checkpoint placement, node quarantine, failed-job restart, configuration rollback, and disaster recovery.
  • Change management: qualification of new drivers, libraries, firmware, models, and operating-system updates.

NVIDIA’s multi-node guidance describes scheduling, monitoring, and recovery as part of the operational stack. Its H200 SuperPOD design says full-system support covers compute, storage, network, and software. Put equivalent boundaries in your contract rather than assuming that a server warranty covers the entire AI service.

7. Confirm facilities and deployment readiness

Owned infrastructure requires a site review. Obtain vendor-specific requirements for power feeds, rack density, cooling, floor loading, cable paths, network rooms, fire protection, physical security, and commissioning. The available architecture material does not establish one universal power or cooling threshold; the final values depend on the selected generation, node count, rack design, and local conditions.

The B300 reference architecture makes the owner responsible for cluster infrastructure and building-system integration. Assign that work explicitly. A delivery date for servers is not the same as an operational date if electrical work, cooling upgrades, permits, or network cabling are incomplete.

8. Define support ownership before purchase

Write a responsibility matrix

Area Questions to answer in the contract
Hardware Who diagnoses failed GPUs, CPUs, memory, power supplies, fans, and cables? What are response and replacement targets?
Firmware and drivers Who qualifies updates, maintains the approved matrix, and rolls back a bad release?
Fabric Who owns switch configuration, congestion analysis, optics, routing, and link replacement?
Storage Who handles filesystem incidents, capacity expansion, protection, replication, and data recovery?
Cluster software Who supports the scheduler, monitoring, provisioning, containers, and user access?
Application layer Where does infrastructure support end and model or code support begin?
Escalation Is there one case owner for cross-domain incidents, with named severity levels and update intervals?

Also specify planned maintenance, spare-parts strategy, on-site coverage, remote access controls, and the process for adding nodes or changing the software stack. A single vendor may simplify escalation, while a multi-vendor design may increase choice but require stronger internal coordination.

  • Accelerators, servers, switches, optics, racks, and storage.
  • Software subscriptions, support contracts, and professional services.
  • Power, cooling, floor space, connectivity, and facility work.
  • Staffing for platform engineering, operations, security, and on-call coverage.
  • Expected utilization, idle development time, queueing, and capacity reserved for peaks.
  • Data-ingress and egress charges, replication, and migration effort for cloud use.
  • Refresh, depreciation, resale or retirement, and expansion costs.
  • Downtime, recovery, and the business cost of unavailable capacity.

The available sources do not establish a neutral cost winner, public-cloud price comparison, or general ownership break-even point. Ask each supplier for a workload-based quote using your concurrency, utilization, data movement, support level, and geography. Keep one-time allowances and promotional terms separate from recurring costs.

10. A practical procurement process

  1. Document requirements: record model sizes, data volumes, concurrency, latency, training duration, availability, governance, and growth for the next three years.
  2. Classify workloads: identify which jobs are single-node, distributed, latency-sensitive, storage-bound, or tolerant of batch scheduling.
  3. Shortlist architectures: compare an integrated design, a qualified server/storage design, and cloud access against the same requirements.
  4. Issue a workload-based RFP: require topology diagrams, validated software versions, facilities requirements, support boundaries, expansion limits, and itemized recurring and one-time costs.
  5. Run a proof of concept: use representative models, datasets, batch sizes, concurrency, checkpoint operations, and failure tests. Measure useful throughput, not only peak accelerator utilization.
  6. Test operations: exercise provisioning, scheduling, monitoring, node isolation, driver updates, storage expansion, and recovery from a failed link or node.
  7. Review governance: verify data location, access controls, auditability, encryption, retention, and the process for securely disposing of hardware or cloud data.
  8. Accept against written criteria: record the exact hardware generation, software matrix, topology, performance conditions, support response, and site-readiness assumptions.

11. Common buying mistakes and how to avoid them

Buying GPUs before defining jobs

Symptom: the organization owns accelerators but queues remain long or models do not fit. Fix: size memory, parallelism, concurrency, and checkpoint requirements first, then select the node count.

Comparing peak bandwidth instead of end-to-end performance

Symptom: a high-speed fabric produces little application improvement. Fix: require workload scaling results with the proposed topology, software versions, storage path, and failure behavior.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Under-specifying metadata and checkpoint traffic

Symptom: training slows when many jobs start, save checkpoints, or enumerate files. Fix: test concurrent reads, writes, metadata operations, and restore times using production-like datasets.

Leaving support boundaries implicit

Symptom: a network or driver incident moves between suppliers without a clear owner. Fix: require a cross-domain responsibility matrix and one escalation process.

Ignoring facility lead time

Symptom: equipment arrives before power, cooling, racks, or cabling are ready. Fix: make site acceptance and commissioning milestones part of the project plan.

Assuming vendor reference designs are neutral benchmarks

Symptom: marketing specifications are treated as guaranteed application results. Fix: retain the vendor, architecture, and generation context and validate representative workloads independently.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Decision checklist

  • Have training, inference, fine-tuning, and mixed-use requirements been separated?
  • Do the largest models and checkpoints fit the proposed accelerator memory and storage layout?
  • Is the design single-node or distributed, and has scaling been demonstrated?
  • Are compute, storage, and management fabrics shown separately with topology and failure domains?
  • Are sustained throughput, concurrent I/O, metadata behavior, IOPS, and growth specified?
  • Are drivers, libraries, frameworks, schedulers, monitoring, and recovery tools validated together?
  • Is one party accountable for cross-domain incidents?
  • Are power, cooling, rack, cabling, security, and commissioning requirements approved?
  • Does the cost model include utilization, staffing, energy, support, data movement, refresh, and downtime?
  • Have all claims been tied to the named accelerator generation and architecture rather than generalized?

Bottom line

Choose AI infrastructure by the workload and the operating model, then procure a balanced system. GPU memory and software compatibility determine what can run; server topology and the compute fabric determine how distributed jobs scale; storage performance determines whether accelerators stay fed; and support, facilities, and lifecycle costs determine whether the system remains useful in production. Integrated clusters, qualified systems, and cloud access are all legitimate routes, but only a workload-specific proof of concept and a fully scoped support and cost model can show which one fits your organization.
