AI adoption counts show whether employees use a tool; they do not show whether the tool improves work. To assess impact, look at what happens to the time it frees, whether it supports or erodes workplace relationships, and whether employees trust leadership’s stated purpose for adopting it.
Why adoption counts cannot show AI’s impact
Counting users, prompts, or sessions can help describe activity, but it cannot establish whether AI is producing useful outcomes. As Kate Niederhoffer puts it in a Built In article, “Put simply, just because people are using AI doesn’t mean it’s accomplishing anything.”
This distinction matters because an activity measure can become a target and lose its value as a proxy for success—a risk commonly associated with Goodhart’s Law. A rising prompt count may mean more usage, not better work, stronger results, or a healthier team.
Niederhoffer’s August 27, 2026, article proposes three useful areas to examine: how teams use saved time, what AI does to human relationships, and whether employees trust the reason leadership gives for using AI. These are lines of inquiry, not a standardized or validated measurement system.

Track what happens to time AI frees
Ask how capacity is redeployed
Time saved is only a potential benefit; its disposition helps show whether the organization is turning that capacity into something useful. Ask managers and employees what work received the time: employee development, managers’ own growth, new projects, strategic planning, or other priorities.
Built In reports that managers save about six hours per week in BetterUp-related research. It also reports a 65 percent increase in team AI performance among managers who redirected saved time toward employee development, their own growth, new projects, and strategic planning. These are findings as reported by Built In in 2026; the article does not supply independently checked methods here, so the figures should not be treated as a guaranteed result or proof that the reallocation caused the increase.

Pair time-use questions with work quality
For a practical review, compare adoption activity with the work produced and how freed capacity was used. For example, a team could record the kinds of tasks AI supports, whether the resulting work meets its quality requirements, and what higher-value work employees did with any time saved. This is a management prompt, not a tested scorecard or benchmark.
Check whether AI supports or displaces relationships
Look beyond speed to coordination
Efficiency can come at a cost if employees use AI to avoid direct check-ins or conversations that help teams coordinate. Ask whether AI is helping people prepare for better discussions, or replacing conversations needed to clarify decisions, give feedback, and maintain connection.

Built In reports BetterUp-related findings associating use of AI to avoid direct check-ins with a 12 percent decrease in team coordination, a 26 percent increase in burnout, and a 29 percent increase in intent to leave. These are reported associations, not established causal effects. The figures do not show that AI alone produced those outcomes.
Use relationship indicators as context
Teams can examine coordination and employee feedback alongside adoption data—for instance, whether people can get timely answers, whether responsibilities are clear, and whether important conversations still happen directly. Interpret these indicators in the context of role and work type rather than treating a single measure as an AI verdict.

Ask whether employees trust AI’s stated purpose
Distinguish augmentation from replacement
Employees may interpret the same tool differently depending on whether they believe leadership intends it to augment their capabilities or replace them. Ask directly how employees understand the purpose of AI in their work, and whether they trust leadership’s explanation.

Make the purpose concrete
Rather than relying only on a broad statement that AI will help employees, leaders can explain which tasks it is meant to support, where human judgment remains essential, and how changes to roles will be handled. Employee responses can reveal whether that explanation is believed; they do not, by themselves, prove that AI is improving outcomes.
Build a balanced review, not a single AI score
A useful review pairs activity data with outcome-oriented questions. The categories below are prompts for discussion, not standardized metrics or validated benchmarks.

Compare teams cautiously. Roles, task types, baseline performance, the period measured, and quality expectations can all affect what a number means. Niederhoffer’s article does not provide validated controls for those factors, so no single score should be treated as proof of AI impact.
What the reported survey figures do—and do not—establish
Niederhoffer’s Built In article says a Gartner survey earlier in 2026 covered 12,000 employees and managers across 40 countries, and reports that 7 percent of organizations provide guidance on using time saved by AI. Those figures are attributed to Gartner as reported by Built In; the original survey details are not established in the article’s account here. The percentage therefore should not be generalized beyond that attribution or taken as a benchmark for every organization.
The statistics in the article point to questions worth asking, but do not define a complete measurement method. A credible internal review should distinguish usage from outcomes and make clear what was measured, for whom, and over what period.
