Enterprises should not treat an AI PC label—or Windows 10’s end of support—as a reason to replace every computer at once. The sounder approach is to map each role’s workloads, verify operating-system and hardware support, test applications and management controls, then refresh in stages. Some employees may benefit from on-device AI; others may be served by cloud tools or a standard managed PC.
What Windows 10’s end of support means for a fleet
Windows 10 version 22H2 and specified 2015 Long-Term Servicing Branch editions reached end of support on October 14, 2025, according to Microsoft’s lifecycle notice. That date has passed. It is a support and security milestone, not a switch that prevents existing PCs from starting.
Microsoft says Windows 10 PCs continue to function after the date, but no longer receive the stated security updates, software updates, or technical support. Its guidance describes upgrading, replacing a PC, or using an applicable Extended Security Updates (ESU) path as options. See Microsoft’s Windows 10 support FAQ for the available paths. ESU is a transition option to evaluate against the organization’s edition, territory, eligibility, and current terms; it is not a reason to assume a device is supportable indefinitely.

Microsoft describes Copilot+ PCs as including a neural processing unit (NPU) and supporting on-device AI features, with some processing distributed between the PC and cloud. Those capabilities may matter where a role has a demonstrated need for local AI processing. They do not establish that every employee needs an NPU-equipped PC, or that local processing is always faster, cheaper, safer, or preferable to a cloud service. Microsoft’s descriptions are capability claims, not a fleet-wide business case: Copilot+ PCs and AI features for businesses.

Start with the work, not the product category. For each role, ask whether AI is used, where that work runs, and whether local processing is a requirement rather than a preference. A workload that can use a cloud service is not automatically interchangeable with one that needs local compute; data handling, connectivity, application support, and policy requirements still matter.
- Local AI workload: Identify the application and task that benefits from NPU-capable processing, then validate it on candidate hardware.
- Cloud AI workload: Check service access, connectivity, data policies, and endpoint controls without assuming local AI hardware is required.
- No demonstrated AI workload: Size the device for the role’s actual performance, mobility, support, and security needs rather than buying an AI label by default.
Check device support before deciding to upgrade or replace
A Windows release’s minimum requirements do not settle whether a particular enterprise PC is a good upgrade candidate. Microsoft notes that hardware incompatibility, missing current drivers, and whether a device remains within its OEM support period can affect whether it can run a Windows version. Inventory and validate the specific models and configurations before classifying an entire fleet as either upgradeable or ready for replacement. The Windows lifecycle FAQ describes these compatibility factors.

Also separate Windows servicing from hardware life. Microsoft says Windows 11 feature updates are annual, with servicing periods of 24 months for Home/Pro and 36 months for Enterprise/Education. Those durations describe support for editions and releases; they do not define an optimal hardware replacement age. Confirm the edition and release in use and plan around the applicable servicing dates, rather than turning a servicing period into a universal laptop-refresh interval. See Microsoft’s Windows 11 servicing guidance.
Validate applications, management, and policy fit
A device can be technically eligible for a new Windows version and still be a poor fleet choice if a critical application, peripheral, security control, or endpoint-management workflow fails. Test the full configuration used by the organization, not only a clean operating-system installation. Microsoft’s business PC information also notes that some policy-enabled management controls require an enterprise license; confirm licensing and control availability for the intended deployment in its business device and management information.

Use a staged refresh instead of a fleet-wide assumption
Segment the inventory by role, device model, operating-system eligibility, OEM support, application dependencies, and workload. Pilot representative groups—including devices with unusual peripherals or critical applications—before committing to a purchase wave. A staged plan lets IT route compatible machines toward an upgrade, prioritize replacement for unsupported or unsuitable devices, and use an eligible temporary support path where needed.
- Build the inventory: Capture device model and configuration, Windows edition and release, driver status, OEM support window, installed applications, and management enrollment.
- Map roles to requirements: Document performance, mobility, security, and any AI tasks, including whether processing must happen on-device.
- Test candidate paths: Validate upgrade eligibility and application and management compatibility; compare standard managed hardware with NPU-capable devices only where workloads justify it.
- Pilot by segment: Deploy to representative users, track compatibility issues and support burden, and resolve blockers before broad rollout.
- Schedule purchase waves: Prioritize devices whose support or compatibility risks are established, then time remaining replacements to validated needs and budget.
Interpret AI PC forecasts and ROI claims narrowly
Market forecasts and vendor-sponsored economic studies can inform planning, but neither is a substitute for evidence from an organization’s own applications, fleet, and costs. A Microsoft-hosted IDC report reproduced a May 2024 worldwide forecast of 24 million AI PCs in 2023, 54 million in 2024, and nearly 60% of the total PC market by 2028. These are forecast figures, not a statement of current observed market share. The source is IDC’s report hosted by Microsoft.
Microsoft also says it commissioned a July 2025 Forrester New Technology Total Economic Impact study and summarizes outcomes reported by organizations refreshing aging hardware with Microsoft AI PCs. That is a vendor-commissioned study summary, not a universal ROI result for every enterprise. The summary does not provide enough attributable detail here to apply a specific ROI figure to another organization. See Microsoft’s summary of the Forrester study. For a local business case, include device and deployment costs, application remediation, support effort, licensing, and the measurable time or productivity benefit for the roles being considered.

Common refresh-planning errors
- Buying by label: An AI PC designation signals capability, not proof that a role needs local AI compute.
- Replacing everything because Windows 10 support ended: Check upgrade eligibility, drivers, OEM support, and application fit before deciding that a device must be replaced.
- Using servicing duration as a hardware-age rule: Windows release support and the economic life of a computer are separate planning questions.
- Treating forecasts or commissioned findings as fleet-specific proof: Preserve attribution and scope, then validate benefits in the organization’s own environment.
- Skipping segmentation and pilots: A single fleet-wide decision can miss meaningful differences in role requirements and device compatibility.
