Delegate tasks, not entire jobs. Use automation with a human review gate for repeatable, lower-impact work where errors are easy to spot. Use AI assistance when a person must interpret context, make trade-offs, or communicate. Keep approvals, ambiguous goals, sensitive messages, and decisions affecting people, money, safety, rights, or reputation human-led.
The dividing line is decision authority. An AI system may prepare, rank, draft, summarize, or execute a bounded step, but a named person remains accountable for commitments and outcomes. Before giving an agent access to tools, define its limits, show what it is doing, log its actions, and provide a dependable stop mechanism.
Automation and assistance are different operating models
AI assistance keeps a person in the driver’s seat
With assistance, a human sets the goal, supplies context, evaluates suggestions, edits the result, and makes the decision. The system accelerates preparation rather than owning the workflow. Brainstorming, outlining, summarizing, exploratory analysis, research synthesis, internal-message drafting, and organizing inputs for a complex decision are typical assistance tasks.
An assistant can suggest priorities against criteria you provide, identify patterns in a dataset, or produce several ways to explain a change to stakeholders. You still decide which interpretation is sound, what should be said, and whether the recommendation fits the situation.

AI automation executes a defined step or routine
Automation gives a workflow or agent authority to perform a specified action, often on a schedule or in response to a trigger. Examples include compiling a weekly report from known fields, aggregating entries across trackers, sending a routine reminder, or updating a dashboard.
Automation is not the same as “set it and forget it.” If the result can create a commitment, affect a person, publish externally, or change data irreversibly, the workflow should stop for review or approval. The safe boundary is usually a defined action followed by a human gate, not an entire job delegated end to end.
Decompose the job before choosing an autonomy level
Job titles hide a mixture of activities with very different risks. A project update, for example, may involve collecting facts, checking for missing data, interpreting a delay, deciding whether to escalate, drafting a message, and sending it. Those steps should not automatically receive the same level of autonomy.
- Write the desired outcome. State what “done” means, who uses the result, and what must not happen.
- List the activities in sequence. Separate gathering, transforming, interpreting, deciding, communicating, and executing. NIST’s AI Use Taxonomy: A Human-Centered Approach, published March 26, 2024, defines 16 AI-use activities that can be used as a decomposition prompt.
- Mark decision points. Identify where someone chooses among alternatives, accepts a commitment, or makes an exception.
- Identify inputs and systems. Record the data sources, permissions, tools, and people involved in each activity.
- Assign a provisional mode. Label each step “automate with review,” “assist while a human leads,” or “human-led.”
- Define the handoff. Specify what evidence the reviewer receives, what must be checked, and who can approve or stop the next step.
This decomposition prevents a low-risk extraction step from silently inheriting the authority of a high-risk decision. It also makes it possible to change one step later without redesigning the whole process.
The four-axis test for deciding what to delegate
Microsoft’s delegation framework evaluates each activity on repeatability, impact, error detectability, and time sensitivity. Consider all four; a task that looks ideal on one axis can be unsuitable on another.
| Axis | Favors more automation | Favors assistance or human leadership | Questions to ask |
|---|---|---|---|
| Repeatability | The same inputs and rules recur: standard summaries, structured aggregation, routine reminders. | The goal changes, exceptions dominate, or original strategy and thought leadership are required. | Can you describe the procedure and expected output before seeing today’s data? |
| Impact | A mistake is inconvenient but contained, reversible, and unlikely to affect rights, money, safety, or reputation. | The output creates a budget commitment, customer promise, legal or reputational exposure, or material personal consequence. | What is the worst plausible consequence if this is wrong? |
| Error detectability | Errors are obvious, cross-checkable, and likely to be caught before use. | Errors are subtle, require domain judgment, or can pass a superficial review. | What independent check would reveal a wrong answer? |
| Time sensitivity | Speed matters and a realistic review window remains. | Urgency eliminates meaningful review, or a rushed error would be more damaging than a delay. | Can a qualified person actually inspect and approve the result in time? |
These axes produce a practical rule: automate repeatable, low-impact steps with visible errors and enough time for review; use assistance when interpretation matters; keep consequential or ambiguous decisions human-led. Delegating work to AI does not transfer accountability.
Choose one of three operating modes
Automate with human review
Use this mode when the procedure is stable and the output can be checked. The system may gather data, transform it, and prepare a result, but a named reviewer verifies the evidence and approves release or execution.
- Weekly status reports assembled from known project fields.
- First drafts of standard documents using an approved structure.
- Structured aggregation across trackers or forms.
- Routine reminders and dashboard updates.
Specify the review deadline, the checks required, and what happens when data is missing or outside normal ranges. A review gate that merely asks someone to click “approve” is not meaningful oversight.

Support with AI while humans lead
Choose assistance when the system can accelerate preparation but cannot reliably own interpretation or positioning. The human defines the question, tests the reasoning, and decides what to adopt.
- Prioritizing work against criteria that a manager must validate.
- Drafting stakeholder updates that require context and tone.
- Exploratory trend analysis where patterns need interpretation.
- Research summaries that a subject-matter expert checks.
- Customer proposals requiring human positioning, negotiation, and approval.
Keep the work fully human-led
Do not delegate the decision itself when goals are unclear, trade-offs are complex, or consequences are high. AI may still help with clerical preparation, but the human owns the reasoning and action.
- Approving budgets, contracts, or other commitments.
- Sending legal, regulatory, or reputationally sensitive communications.
- Setting an objective when stakeholders disagree about what success means.
- Resolving complex trade-offs with no agreed decision rule.
- Decisions affecting rights, safety, employment, eligibility, or access.
Compare assistance and automation before you choose
| Consideration | AI assistance | AI automation |
|---|---|---|
| Speed | Speeds preparation while a person reviews each suggestion. | Can shorten turnaround for a defined routine, especially on a schedule. |
| Control | The operator can edit, reject, or redirect before action. | Control depends on configured limits, approval gates, and a reliable stop function. |
| Error visibility | The user can inspect intermediate reasoning and source material. | Errors may propagate unless outputs, exceptions, and validation results are visible. |
| Impact and reversibility | Usually keeps the consequential action with a person. | Must be restricted when actions are irreversible or affect third parties. |
| Accountability | The human operator owns the final result. | A named owner remains responsible even when an agent acts. |
| Data and permissions | Access is often limited to what the user supplies or opens. | Requires explicit tool, data, and account boundaries. |
| Consistency versus judgment | Useful where context and interpretation dominate. | Useful where repeatability and standard rules dominate. |
Design human review as a real control
Review should be an observable activity with evidence, not a ceremonial step. For every automated output, define the reviewer, deadline, checks, and escalation route.

Set acceptance criteria
Write the facts that must be present, the permitted range of values, required citations or source fields, and formatting rules. For a status report, that might include a reporting period, owner for each milestone, explanation for variances, and confirmation that totals reconcile with the tracker.
Require independent checks
Use a second data source, a calculation, a rule-based validation, or a sample review. A reviewer should be able to detect a plausible but wrong result, not just obvious missing text. Where the system summarizes customer feedback or interprets research, compare its claims with the underlying material.
Escalate exceptions
Define thresholds that pause the workflow: missing fields, unusual values, conflicting records, a new recipient, a request outside the approved scope, or language that could create a commitment. Route exceptions to a person with the authority and expertise to decide.
Record the decision
Keep the input version, generated output, checks performed, reviewer, approval time, and any edits. This record supports troubleshooting and makes accountability visible when an outcome is questioned later.

An agent that can call tools or change systems needs stronger controls than a text-only assistant. Microsoft’s agent-risk guidance identifies task adherence, human oversight and control, system intelligibility, and disclosure as foundational pillars.

Limit tools and data
Grant the minimum permissions needed for the defined task. Prefer read access over write access, narrow records over an entire database, and a dedicated service identity over a personal account. Remove permissions that are not required for the current step.
Separate planning from execution
Show the planned actions before the agent performs them when the operation is consequential. For a message workflow, display recipients, attachments, claims, and requested commitments. For a data workflow, display the records to be changed and the proposed values.
Gate high-risk and irreversible actions
Require explicit approval before sending external communications, changing access, deleting or overwriting data, placing an order, approving a payment, or making a decision that affects a person. The gate should identify what will happen and who approved it.
Make activity visible
Log tool calls, data accessed, prompts or instructions that materially shaped the action, outputs, errors, and completed steps. Give operators a concise activity view so they can see what the agent has done without reconstructing it from scattered system logs.
Provide pause and stop controls
A reliable interruption mechanism should work during a run, not only in configuration. Test that queued actions are cancelled, credentials can be revoked, and a paused workflow can be inspected before resuming.
Disclose AI involvement
Tell people when an AI system generated or sent content if that fact affects how they should interpret, verify, or respond to it. Disclosure is especially important for customer-facing or consequential interactions.
Practical delegation examples
| Workflow | Recommended mode | Human responsibility |
|---|---|---|
| Weekly project report from approved trackers | Automate with review | Check source completeness, investigate variances, and approve distribution. |
| Standard document first draft | Automate with review | Verify facts, required clauses, audience, and final wording. |
| Reminder for an established recurring deadline | Automate with review or tightly bounded automation | Maintain the recipient list, timing, and exception rules. |
| Prioritizing a backlog against known criteria | Assist while humans lead | Validate criteria, resolve conflicts, and set the final order. |
| Exploratory analysis of a new trend | Assist while humans lead | Check data quality, distinguish correlation from explanation, and decide what matters. |
| Customer proposal | Assist while humans lead | Set the commercial position, confirm feasibility, and approve every commitment. |
| Budget approval or contractual commitment | Human-led | Own the decision, authorization, and resulting obligation. |
| Legal or reputational communication | Human-led | Set the message, assess exposure, and authorize release. |
| Decision affecting employment, safety, rights, or access | Human-led | Apply accountable judgment and required policy or legal safeguards. |
How much autonomy should an agent receive?
Start with the narrowest useful scope and expand only after observing real runs. Autonomy should be earned by evidence that the task is stable, errors are detected, controls work, and a person can intervene.
- Observe-only: The system reads approved data and proposes actions. It cannot write or send.
- Draft: It produces a report, message, or change set for a person to edit and approve.
- Execute within limits: It performs low-impact, reversible actions under fixed rules and logs each one.
- Escalate exceptions: It pauses when inputs, recipients, values, or requested actions fall outside the policy.
- Review the scope: After a defined period, examine incidents, overrides, near misses, and control failures before granting additional permissions.
Do not confuse a smooth demonstration with dependable autonomy. A workflow that succeeds on ordinary inputs can still fail when records are incomplete, instructions conflict, or a request is unusual.

Implementation plan for a team
1. Choose a contained pilot
Select one recurring process with a clear owner, stable inputs, modest impact, and an existing way to verify results. Avoid starting with a customer commitment, payment, access change, or personnel decision.
2. Document the baseline
Record who performs each step, which systems they use, how long it normally takes, what checks they perform, and which errors have occurred. This gives you a comparison without assuming a universal productivity percentage or accuracy rate.
3. Specify policy and permissions
Write allowed data sources, prohibited data, tool permissions, recipient boundaries, retention rules, approval thresholds, and stop conditions. Assign a named owner for the workflow.

Let the system produce recommendations or drafts while the existing human process continues. Compare outputs, classify errors, and identify cases that require escalation.
5. Add the review gate
Make the checks, evidence, approver, and deadline explicit. Ensure the workflow cannot bypass the gate through a different trigger or account.
6. Monitor and improve
Track completion, exception rates, correction types, missed escalations, unauthorized attempts, and time spent reviewing. Investigate patterns rather than treating every correction as equivalent.
7. Reassess after changes
New data sources, tools, recipients, models, policies, or business goals can change the risk profile. Re-run the four-axis test whenever the workflow changes materially.

Common delegation mistakes and fixes
Delegating an outcome instead of a task
“Run customer communications” is too broad. Break it into extracting approved facts, drafting copy, checking claims, selecting recipients, and sending. Give autonomy only to the bounded steps.

Using confidence language as a substitute for validation
A fluent answer or a high internal confidence score does not prove correctness. Require source checks and an independent validation appropriate to the consequence.
Automating exceptions away
When a workflow encounters an unfamiliar value, it should stop or escalate, not silently choose the nearest normal case. Preserve the exception for a human decision.
Making review impossible under deadline pressure
If there is no realistic time to inspect the result, either move the deadline, simplify the task, or keep it human-led. A nominal approval step does not reduce risk when nobody can perform it.
Quick wins for a faster PC:
Scan for outdated or missing drivers - takes under a minuteDriver Scan →Clear out junk files and repair common Windows errorsFree Scan →Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →Giving broad permissions for convenience
Wide access increases the blast radius of a prompt error, compromised credential, or mistaken interpretation. Narrow the data and tools, use separate identities, and test revocation.
Hiding AI involvement
People cannot apply appropriate scrutiny when they do not know an output was generated or an action was agent-executed. Disclose involvement where it affects trust, interpretation, or recourse.
Accountability remains with people
Delegation changes who performs a step, not who is answerable for the result. Every automated workflow needs a named owner who can explain its purpose, permissions, review process, exceptions, and current status. That owner must have authority to pause the system and correct the process.
For high-impact work, retain a human decision record: the information considered, the alternatives, the reason for the decision, and the approval. If an agent prepared the material, preserve the generated version and the edits that led to the final action.

A useful book on human–machine collaboration
Working with AI: Real Stories of Human-Machine Collaboration by Thomas H. Davenport and Steven M. Miller is a hardcover published September 27, 2022 (ISBN 9780262047241). Its case studies cover insurance underwriting, telemedicine, train maintenance, and food preparation, illustrating how selected tasks can shift to AI while people concentrate on more complex work. It is a useful physical reference for teams discussing task boundaries, even though it does not replace a risk assessment for your own workflow.
What to remember when delegating
Break the job into activities, then test each activity for repeatability, impact, error detectability, and time sensitivity. Automate routine steps when review is practical and errors are visible. Use assistance when interpretation or communication remains central. Keep consequential decisions human-led. For agents with write access, enforce least privilege, approval gates, visible plans and logs, disclosure, and a dependable stop control. No autonomy setting removes the need for a responsible human owner.
