Choose an AI assistant when a person needs help producing or understanding something and will guide and review the result. Consider an AI agent when a clearly defined workplace goal requires several actions through approved tools. The label alone is not a reliable measure of autonomy. Compare the system’s actual ability to plan, use tools, make decisions, request approval, and recover from errors, then set permissions and human review to match the consequences of failure.

The practical difference in one sentence

An assistant primarily helps a person think or create in an interactive session. An agent is designed to pursue a goal by selecting and carrying out a sequence of actions, often across connected applications. The boundary is behavioral rather than universal: vendors use assistant and agent differently, and a product can expose both modes.

Microsoft describes an AI agent in goal-and-action terms: it receives inputs from an environment, interprets them, and acts. NIST’s glossary includes definitions that emphasize action under changing or unpredictable conditions with limited human oversight, as well as goal achievement through perception, planning, reasoning, communication, decision-making, and action. Those definitions describe a range, not a single autonomy setting.

For a workplace decision, ask two questions first:

  • Does the employee mainly need an output to inspect, edit, and approve?
  • Or does the organization need a bounded workflow completed across approved systems?

The first points toward an assistant-style workflow. The second may justify an agent, provided the goal, tool access, checkpoints, monitoring, and accountable owner are explicit.

What an AI assistant does

Interactive help with a person in the loop

An assistant responds to a person’s request in the current conversation or work context. It can draft text, summarize material, explain a technical concept, extract information, brainstorm options, or analyze data. The person supplies context, asks follow-up questions, corrects misunderstandings, and decides whether the result is fit for use.

This model is useful when the task contains judgment that is difficult to encode in advance. A manager can tell the assistant which audience matters, which points are sensitive, and what tone is appropriate. A legal, finance, human-resources, or communications professional can review every substantive claim before it reaches another person.

Typical assistant-shaped tasks

  • Creating a first draft of an internal update from supplied notes.
  • Summarizing a meeting and identifying open questions for the organizer to verify.
  • Explaining a spreadsheet formula or turning technical notes into a plain-language brief.
  • Comparing policy text and highlighting apparent differences for a subject-matter expert to check.
  • Generating interview questions, presentation outlines, or alternative wording.

These uses are not risk-free. An assistant can omit a qualification, misread a figure, or invent a plausible detail. Its main advantage is that the normal workflow keeps a person responsible for checking the output before it is shared or acted on.

What an AI agent does

Goal-directed, multi-step execution

An agent starts with an objective and boundaries rather than a single requested paragraph. It may break the objective into subtasks, inspect information, choose an action, call an approved tool, observe the result, and continue until it reaches a stopping condition or needs help. NIST’s 2025 account of lessons from an agent consortium identifies planning and task decomposition among agent capabilities and stresses that developers, deployers, and users must manage security and reliability risks as those capabilities grow.

For example, an agent might receive a request to prepare a weekly operations report. Within a deliberately restricted scope, it could retrieve metrics from an analytics system, identify missing values, format a draft, save it to a designated folder, and notify a reviewer. Whether it may send the report externally, alter source data, or approve an exception must be a separate policy decision.

Agents are a spectrum, not a promise

One system called an agent may only execute a fixed sequence of rules. Another may dynamically plan and select tools. A third may adapt its plan when an application returns an unexpected result. The word does not guarantee that a system can act independently, use every application, or make sound decisions.

OpenAI’s 2025 system card for a computer-using agent illustrates one product capability: interacting with digital interfaces while using human oversight and explicit confirmation safeguards for some actions. That is an example of a particular design, not a guarantee that every agent asks for confirmation or protects every consequential operation.

Tool use changes the risk profile

An agent connected to email, files, customer records, code repositories, finance systems, or ticketing software can create effects outside the conversation. Its permissions therefore need to be treated like software credentials. The system should have only the access required for its assigned job, and actions that could create legal, financial, privacy, safety, or reputational consequences should have an appropriate approval gate.

Assistant or agent? A decision table

Decision axis An assistant is usually the better fit when… An agent may be worth considering when…
Task shape The work is a bounded draft, summary, explanation, or analysis for a person to use. The work has a defined outcome and requires a sequence of actions or tool calls.
Human direction The employee wants to steer each meaningful step and add context interactively. The employee can state the goal and boundaries, then allow approved steps to run.
Risk and judgment Errors could affect nuanced decisions, accountability, or high-impact outcomes; a person should lead and review. The task is sufficiently bounded and review checkpoints can catch mistakes before consequential action.
Tool access The system only needs to generate or analyze content in the current context. The workflow needs controlled access to applications, data, or other tools.
Oversight A person can review the output before it is shared or acted on. Actions and progress can be monitored, with confirmation or escalation where needed.

This comparison synthesizes Microsoft’s workplace task-selection and risk guidance with NIST’s descriptions of planning and tool use. It is a framework for evaluating capabilities, not a test of any particular vendor.

How to choose by task characteristics

Start with ambiguity

Assistants are generally easier to control when the requester must clarify intent during the work. If a task has many acceptable outcomes, relies on organizational context, or requires taste and judgment, interactive drafting keeps those decisions visible. An agent becomes more plausible when the desired result, inputs, permitted actions, and completion criteria can be written down without relying on an employee to reinterpret the goal at every step.

Separate judgment from mechanical work

Break a proposed workflow into subtasks. A human may need to decide whether a customer qualifies for an exception, while a system can collect the relevant records, calculate a standard value, and prepare a review packet. Keep the judgment-heavy step with the accountable employee and automate only the bounded preparation or execution around it.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Match autonomy to consequence

For a low-consequence action, an agent may be allowed to proceed after routine checks. For an action that changes a record, sends a commitment, moves money, discloses personal information, or affects a person’s employment, require an explicit approval or a second control. Microsoft’s guidance emphasizes that delegating work does not delegate accountability: people remain responsible for reviewing, validating, and approving AI work before use.

Check whether tools are truly necessary

If the employee only needs a summary of text already provided, connecting an agent to additional systems adds complexity without solving the core problem. Use an assistant with the smallest data context that can produce a useful result. Consider an agent only when crossing applications or repeatedly executing actions is central to the outcome.

Workplace examples

First draft of an internal update

Use an assistant-style workflow. Provide the source facts, intended audience, length, and tone. Inspect every claim, restore omitted context, remove confidential material that should not be distributed, and approve the final wording yourself. Microsoft specifically identifies first-draft internal updates as an example where AI drafting followed by human review is easier to delegate than unsupervised action.

Meeting-notes summary

Again, begin with an assistant. Ask for decisions, owners, deadlines, and unresolved questions to be extracted, then compare the result with the recording or notes. Do not treat a generated action item as an authoritative commitment until the meeting owner confirms it. Microsoft names meeting-note summaries as another lower-risk drafting example when a person reviews the result.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Recurring report assembly

An agent may be appropriate if the data sources, calculation rules, output location, and review step are stable. The agent could retrieve approved metrics, flag missing inputs, assemble a draft, and route it to an analyst. The analyst should still verify unusual values and approve publication. If the workflow frequently changes or depends on interpreting ambiguous business language, keep more of it interactive.

Customer or employee record changes

Use caution. An agent might prepare a proposed update from evidence, but an accountable person should confirm identity, authorization, and the exact field changes before the system commits them. A read-only agent that gathers information is materially safer than one with write access to the system of record.

External messages and commitments

Require a confirmation gate before an agent sends an external email, accepts terms, promises delivery, or communicates a decision. The confirmation should show the proposed recipient, content, attachments, and relevant data so the reviewer can approve the actual action rather than a vague description of it.

A safe assistant workflow

  1. Define the deliverable. State the audience, purpose, format, deadline, and facts the assistant may use.
  2. Provide bounded context. Share only the documents and data needed for the requested output. Remove secrets and unrelated personal information.
  3. Request a draft or analysis. Ask the assistant to identify assumptions, missing information, and uncertainty instead of presenting guesses as facts.
  4. Verify substance. Check names, dates, numbers, quotations, citations, policy language, and conclusions against authoritative records.
  5. Apply human judgment. Adjust tone, priorities, exceptions, and decisions that depend on organizational accountability.
  6. Approve and distribute. The responsible employee, not the assistant, decides whether the result can be shared or used.

This process preserves the assistant’s speed while keeping review attached to the person who owns the outcome.

How to pilot an agent

  1. Choose one bounded workflow. Select a repetitive process with a clear start, finish, success condition, and fallback path.
  2. Map every step and tool. Document what the agent reads, what it writes, which APIs or applications it calls, and what data each step exposes.
  3. Set least-privilege permissions. Prefer read-only access during the pilot. Separate credentials for testing and production, and limit access by role, dataset, operation, and time where possible.
  4. Define approval points. Require confirmation before irreversible, external, financial, privacy-sensitive, or high-impact actions. Specify who can approve and what evidence they must inspect.
  5. Add stopping rules. Stop on missing data, conflicting instructions, repeated tool failures, unexpected destinations, policy violations, or uncertainty above the agreed threshold.
  6. Log actions and context. Retain the goal, plan, tool calls, returned data, approvals, errors, and final outcome according to the organization’s retention and privacy rules.
  7. Test abnormal cases. Include malformed files, unavailable systems, duplicate records, conflicting policies, ambiguous requests, and attempts to exceed permissions.
  8. Run in review mode first. Let the agent produce proposed actions without executing them. Compare its plan and output with expert work, then enable only the smallest safe set of actions.
  9. Assign an owner. Name the person or team responsible for monitoring, incident response, access reviews, and deciding whether the agent remains in service.

This is an implementation pattern, not a claim that agents will automatically improve productivity. Measure whether the workflow meets its accuracy, timeliness, control, and service requirements before expanding its scope.

Security and governance issues to address

Indirect prompt injection

Microsoft warns that connected content can contain indirect prompt injections. A document, email, web page, calendar entry, or ticket may include text that attempts to redirect the system, reveal data, or trigger an unauthorized action. Treat instructions found in retrieved content as untrusted input unless they are explicitly part of the workflow’s approved policy.

  • Separate data from instructions in the agent’s design and tool schemas.
  • Do not let arbitrary retrieved text redefine permissions or approval rules.
  • Require confirmation when content-derived instructions would cause an external or irreversible action.
  • Test documents and messages that contain conflicting, hidden, or malicious directions.

Permission boundaries

An agent should not receive broad access merely because a future workflow might need it. Scope access to the smallest set of records and operations. Use separate read and write capabilities, and make sensitive actions unavailable unless a policy check and human approval both succeed.

Monitoring and intelligibility

Microsoft’s risk guidance calls for human oversight, task adherence, system intelligibility, and disclosure. Reviewers need to see what the system attempted, which tools it used, what information influenced the decision, and why it stopped or escalated. A final answer without an action trail is inadequate for a workflow that changes business state.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Reliability across the lifecycle

NIST’s 2025 consortium lessons place responsibility on developers, deployers, and users. Reliability is not solved at launch: model updates, application changes, new data sources, altered permissions, and new attack techniques can change behavior. Re-test after material changes, review logs for drift, and provide a rapid disablement path.

Questions to ask when a vendor says “agent”

Capability question Why it matters
What starts the task? Determine whether the system waits for a person, runs on a schedule, reacts to events, or can be triggered by arbitrary content.
Can it plan and revise a sequence? Distinguish a fixed automation from a system that selects steps dynamically.
Which tools and data can it access? Map the real exposure rather than relying on the product name.
What can it change or send? Identify write operations, external communications, financial effects, and other consequential actions.
Where are approvals required? Check whether confirmation is mandatory, configurable, optional, or absent for each risky action.
How are failures handled? Look for retries, timeouts, escalation, rollback, duplicate prevention, and a safe stop.
What is logged? Verify that the organization can investigate decisions, tool calls, data access, and approvals.
How are untrusted instructions handled? Ask specifically about indirect prompt injection and content that attempts to override the task.
Who remains accountable? Ensure the operating model names a human owner for validation and incident response.

These questions reveal more than the assistant-versus-agent label. Two products marketed with the same term can have very different autonomy, permissions, and safety controls.

Common mistakes and how to correct them

Choosing by label

Problem: The organization assumes “agent” means autonomous and “assistant” means safe. Correction: Document actual triggers, tools, write access, approval gates, and stopping rules.

Automating an unclear process

Problem: The system is asked to resolve policy ambiguity that employees themselves handle inconsistently. Correction: Clarify the policy, isolate subjective decisions, and automate only the repeatable preparation or routing.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Granting excessive access

Problem: A pilot receives broad mailbox, file, or database rights for convenience. Correction: Start read-only, use narrowly scoped identities, and add each operation only when a documented need and control exist.

Skipping review because the output looks polished

Problem: Fluent language or a completed workflow is mistaken for correctness. Correction: Verify against source records and require evidence-based approval for consequential results.

Ignoring retrieved content as an attack surface

Problem: A document or message is allowed to issue instructions to the agent. Correction: Treat external and connected content as data, test prompt-injection scenarios, and keep policy instructions outside the content being analyzed.

Measuring only speed

Problem: The team celebrates faster completion while missing rework, incorrect records, privacy incidents, or review burden. Correction: Evaluate accuracy, exceptions, escalation quality, control compliance, and total human effort alongside elapsed time.

A concise decision process for managers

  1. Describe the desired outcome, not the technology. Write what should be produced or changed and who is accountable.
  2. Classify the work. If it is drafting, summarizing, explaining, or analyzing for a person, begin with an assistant. If it is a defined multi-step workflow across approved tools, assess an agent.
  3. Rate ambiguity and consequence. Keep humans closer to decisions that are uncertain, difficult to reverse, or high impact.
  4. List required tools and minimum permissions. Remove every connection that is not necessary for the stated outcome.
  5. Design review before deployment. Decide what must be confirmed, what can run automatically, what evidence is displayed, and what causes escalation.
  6. Pilot narrowly and inspect behavior. Use review mode, test adversarial and failure cases, and examine logs before allowing live actions.
  7. Reassess after change. Revisit the design when models, applications, data, policies, or permissions change.

Bottom line

Start with an assistant when an employee needs a useful draft, summary, explanation, or analysis to inspect. Evaluate an agent when a clearly bounded goal requires several actions through approved tools and the organization can provide least-privilege access, monitoring, stopping rules, and review proportional to the consequences. In both cases, the human organization—not the product label—retains accountability for the result.
