Use asynchronous communication by default for project updates, routine questions, planning, reviews, and decisions people can consider and answer later. Keep the work and its context in a shared, durable project space. Switch to a live discussion when waiting or misunderstanding would cost more than a meeting—then record the decision and next steps where the project team can find them.
What asynchronous communication means in project management
Asynchronous communication lets someone receive information and act on it without needing to be available at the moment it is sent. It suits teams working across time zones, different schedules, or stretches of focused work. GitLab describes it as moving projects forward without requiring stakeholders to be available at the same time: GitLab’s communication handbook.
The practical benefit is not simply fewer meetings. Written updates, task discussions, and review comments leave context that teammates can revisit. For that record to help, put it somewhere durable and searchable, and make clear what action is needed, who owns it, and when input is useful.
When to use async and when to talk live
Use async for work that can wait for a considered response
- Routine status updates and progress reporting.
- Planning proposals, draft reviews, and issue discussions.
- Questions that do not need an immediate answer.
- Complex material people should read and consider before responding.
Atlassian notes that status alignment usually does not require live back-and-forth. A shared written update can give contributors time to review details and respond when they are available: Atlassian’s guidance on asynchronous communication.

Use synchronous discussion when shared understanding cannot wait
- A strategy shift or consequential decision needs immediate discussion.
- There is a genuine disagreement that written exchanges are not resolving.
- Debugging or another problem has context that is difficult to explain clearly in writing.
- People need direct conversation to build trust, such as when establishing a new working relationship.
GitLab identifies these as situations in which live discussion may work better. Async-first is not async-only: if a thread is stuck or the cost of delay is rising, agree on a call or meeting. For a live meeting, Microsoft recommends a clear purpose and agenda, a moderator, and accessible ways to contribute, such as speaking or using chat. Share notes or a recording with people who could not attend, as appropriate: Microsoft WorkLab’s guide to asynchronous collaboration.
Write updates that people can act on
A useful project message supplies enough context to make a decision or take the next step without requiring the sender to be online. Link to the relevant task or document, state the request plainly, and include an owner and a response date when one matters.

Written update checklist
- Context: What changed, and where can the reader see the supporting details?
- Request: Is the reader being asked to review, decide, provide information, or simply stay informed?
- Owner: Who is responsible for the next action or final decision?
- Timing: By what date is input useful, and is the request urgent?
- Record: Where will the decision or outcome be saved for future reference?
Do not rely on the speed or tone of a chat message to signal priority. Atlassian points out that chat can feel urgent even when another task matters more, and that chat messages do not provide a project priority system. State urgency and deadlines explicitly. If a quick chat exchange produces a decision, add its outcome to the relevant project record.
Choose tools by role, not by brand
A reliable async setup is usually a small system of complementary tools rather than one app expected to handle everything. Keep project work in a durable home and use other channels to alert people or support collaboration.

- Shared documents or collaborative canvases: Let people review and contribute on their own schedules. Microsoft describes Loop components that stay in sync across Teams, Outlook, and OneNote as one example; that is vendor-authored guidance, not an independent product comparison.
- Meeting notes, recordings, or transcripts: Help invited stakeholders who could not attend follow the discussion and its outcome. Make materials available in an appropriate, accessible place.
Questions to ask when evaluating a tool
- Does it fit the work the team needs to track?
- Can people find tasks, status, and decisions later?
- Can the intended stakeholders access the information?
- Does it work with the team’s existing communication habits and systems?
- Can owners, urgency, and response expectations be made clear?

Set team norms that protect focus and flexibility
Agree on a few working rules before changing every meeting or channel. Atlassian recommends making team preferences explicit and starting with a small experiment; Microsoft’s guidance also emphasizes clear expectations and availability.
- Name the channel or project space where durable work and decisions belong.
- Define what counts as urgent and what response window people should expect for routine requests.
- Set quiet hours or availability expectations, and make clear that non-urgent messages do not require an immediate reply.
- Share review materials ahead of meetings when possible, and allow time for people to contribute on their own schedule.
- Make meeting notes or recordings accessible when appropriate.
- Model boundaries. Microsoft gives examples such as labeling a message “NOT URGENT, CAN BE ANSWERED TOMORROW,” using delayed sending, and communicating availability.
Try one small change first
Move one suitable status meeting or update into a written format. Provide the same essential context, status, decisions needed, owners, and dates in a shared project space. Ask the team whether alignment improved, whether anything became harder to understand, and what should change before extending the approach to other work. Keep a route to live discussion for decisions or disagreements that cannot be resolved efficiently in writing.
