Use breach and attack simulation (BAS) to continuously check whether your existing controls prevent and detect known attacker techniques. Use AI penetration testing when your environment includes an AI model, LLM application, retrieval-augmented generation (RAG) pipeline, agent, or model supply chain and you need to find AI-specific failures such as prompt injection, data leakage, poisoning, or unsafe tool use.

They are complementary, not interchangeable. A practical program starts with a scoped human-led or AI-assisted penetration test, adds recurring BAS scenarios for the highest-risk techniques, and repeats AI-focused testing whenever models, prompts, tools, data, or governance change materially.

The short answer: BAS validates controls; AI pentesting finds weaknesses

Breach and attack simulation and penetration testing answer different security questions.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • BAS asks: “Do our prevention and detection controls still work against the adversary techniques we care about?”
  • Penetration testing asks: “Can an assessor discover and exploit vulnerabilities or attack paths in this defined target?”
  • AI penetration testing asks: “Can an attacker manipulate the model or its surrounding application into leaking data, violating policy, taking unsafe actions, or being compromised through its data and tool chain?”

The UK National Cyber Security Centre (NCSC) describes adversary simulation as testing an organisation’s defences against realistic attacks, including its ability to prevent, detect and respond. NCSC also distinguishes it from penetration testing: adversary simulation concentrates on the efficacy of technical controls and detection, while penetration testing concentrates on identifying technical vulnerabilities in IT systems.

OWASP’s DevSecOps guidance describes BAS as continuous, safe emulation of real adversary techniques to validate that defences detect and prevent them. The NIST CSRC glossary defines penetration testing as a methodology in which assessors, operating under constraints and using available documentation, attempt to circumvent an information system’s security features.

AI penetration testing extends that work to AI-specific attack surfaces. OWASP’s AI Testing Guide highlights adversarial manipulation, sensitive-information leakage, data and model poisoning, excessive or unsafe agency, and model drift—behaviours that ordinary software tests may not expose.

What each approach actually tests

Breach and attack simulation

A BAS platform safely executes repeatable techniques across selected endpoints, identities, networks, cloud workloads and monitoring controls. A scenario might test whether an endpoint control blocks a known technique, whether a log reaches the security information and event management (SIEM) system, whether an alert is generated, and whether the response workflow escalates it correctly.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

BAS is deliberately repeatable. Running the same scenario after a firewall, endpoint, identity, logging or cloud-configuration change reveals control drift. Results normally include prevention or detection status, telemetry, timestamps, affected assets and trend data. BAS can cover many techniques regularly, but it does not by itself prove that an AI model is trustworthy or that an undiscovered vulnerability cannot be exploited.

Traditional and AI-assisted penetration testing

A penetration test is a bounded assessment with rules of engagement, target lists, test windows and stop conditions. Testers use reconnaissance, manual reasoning and tools to chain weaknesses into meaningful attack paths. A report should contain reproducible evidence, affected assets, severity, business impact and remediation guidance.

An AI-assisted test may use models to generate hypotheses, prioritize paths or automate portions of reconnaissance and validation. Human review remains important for authorization, interpretation and high-impact actions.

AI penetration testing

AI penetration testing covers the model and the application around it. The scope can include prompts and system instructions, RAG retrieval and indexing, agent memory, tool-calling permissions, plug-ins, APIs, identity, data stores, model endpoints, fine-tuning data, deployment pipelines and third-party model providers.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Tests should seek both security and safety failures: prompt injection that overrides instructions, jailbreaks that bypass safeguards, disclosure of sensitive context or training data, poisoning of data or models, unsafe or excessive agency, insecure tool calls, cross-tenant leakage, denial-of-service conditions, and non-deterministic behaviour that makes a failure difficult to reproduce. Model drift and changes in retrieval content can alter risk even when application code has not changed.

BAS vs. AI penetration testing: comparison

Dimension Breach and attack simulation AI penetration testing or autonomous pentesting
Primary objective Validate that prevention and detection controls work against known adversary techniques. Discover and validate vulnerabilities and attack paths, including AI-specific failures.
Typical cadence Continuous or recurring, especially after control, logging or workload changes. Point-in-time or campaign-based; autonomous platforms can run more often but still require governance.
Depth Broad, repeatable technique coverage with constrained execution. Deeper reasoning and exploitation of selected targets; quality depends on the model, tools, scope and human review.
AI coverage Can emulate AI-related techniques if the platform supports them, but BAS alone does not establish model trustworthiness. Can test prompt injection, jailbreaks, leakage, poisoning, unsafe tool use, agent memory and other AI-layer risks when explicitly scoped.
Evidence Control pass/fail, prevention and detection telemetry, alert quality and trend data. Reproducible findings, exploit evidence, attack paths, severity and remediation guidance; autonomous systems should disclose confidence and coverage.
Operating model Rules of engagement and safety guardrails for every scenario. Explicit scope enforcement, kill controls, human oversight, graduated autonomy, auditability and supply-chain transparency.

When BAS is the better first investment

Choose BAS first when your central question concerns control efficacy rather than unknown vulnerability discovery. It is especially useful when:

  • Your environment changes frequently and endpoint, identity, network, cloud or logging controls can drift.
  • You need evidence that a detection engineering change still produces the expected alert and response.
  • You want broad, repeatable coverage between formal assessments.
  • You have an established SIEM, endpoint detection and response (EDR), identity monitoring or cloud-monitoring stack whose effectiveness needs verification.
  • You need to validate prevention, detection and escalation across a realistic scenario without authorising unrestricted exploitation.

Connect BAS outcomes to SIEM and EDR telemetry and to change-management records. A failed scenario should create an actionable work item: identify the control change, determine whether prevention or detection failed, assign an owner, remediate, and rerun the scenario.

When AI penetration testing is necessary

Use a dedicated AI assessment when an AI component can influence confidential data, business decisions, user access, code execution or external systems. Include the AI layer and its surrounding application in one threat model.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Applications that warrant AI-focused testing

  • LLM chat or copilot features that receive untrusted user or document content.
  • RAG systems that retrieve from internal knowledge bases or tenant-specific indexes.
  • Agents that call databases, browsers, code interpreters, ticketing systems, payment functions or infrastructure APIs.
  • Fine-tuned or otherwise customised models and the data pipelines that train or evaluate them.
  • Model gateways, orchestration layers, memory stores and plug-in ecosystems.
  • Systems whose outputs are used for access decisions, fraud handling, medical or safety workflows, or other high-impact actions.

AI-specific test categories

  • Prompt injection and jailbreaks: Try direct and indirect instructions that conflict with system policy, including malicious text in retrieved documents, web pages, images or tool responses.
  • Sensitive-information leakage: Test whether the model reveals system prompts, secrets, personal data, tenant data, hidden chain content or training examples.
  • Poisoning: Examine whether attackers can alter source documents, feedback, fine-tuning data, evaluation sets or model artifacts to change behaviour.
  • Unsafe agency: Verify least-privilege tool access, approval gates, argument validation, transaction limits and reliable refusal of unsafe actions.
  • Memory and context isolation: Check whether one user, session or tenant can influence another through conversation memory, caches or retrieval indexes.
  • Non-determinism and drift: Repeat prompts and scenarios across model versions, temperatures, retrieval states and deployments to determine whether a finding is stable and whether changes introduce new behaviour.
  • Supply-chain exposure: Review model provenance, data handling, provider access, dependencies, containers and update mechanisms.

AISVS 1.0 provides testable requirements that can support AI penetration tests, red-team exercises and audits. Use it alongside conventional testing of APIs, databases, networks, identity, deployment pipelines and cloud configuration; an AI finding is rarely isolated from the application that gives the model access and authority.

Do you need BAS if you already have a penetration test?

Usually, yes. A penetration test is a point-in-time investigation. It may reveal an attack path and demonstrate that a control failed during the engagement, but it does not continuously tell you whether the same control still works after a configuration change, new identity integration, logging update or workload migration.

BAS fills that monitoring gap with recurring, bounded scenarios. The penetration test supplies realistic paths and priorities; BAS turns selected techniques from those paths into repeatable checks. BAS should not be used to claim that no vulnerabilities remain, and a pentest should not be treated as evidence that controls will remain effective for the rest of the year.

Can autonomous AI pentesting replace a human red team?

Not as a blanket replacement. Autonomous systems can increase test frequency and explore combinations quickly, but their quality depends on model capability, tool access, target knowledge, scope enforcement and the quality of human review. They can also misunderstand business impact, pursue unsafe actions, accept manipulated instructions or report a plausible but unverified finding.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Use autonomy in graduated levels:

  1. Advisory: The system proposes hypotheses and test cases; a human executes or approves each action.
  2. Supervised execution: The system runs low-impact checks in a sandbox or approved test environment, with a human monitoring and able to stop it.
  3. Bounded production testing: Pre-approved, reversible actions run inside strict target, time, rate and data boundaries.
  4. High-impact actions: Any action that could alter data, affect availability, contact third parties or change privileges requires explicit human approval.

OWASP’s Autonomous Penetration Testing Standard (APTS) is not a replacement testing methodology. It complements established methods by addressing autonomous-operation problems such as scope enforcement, safe autonomy, manipulation resistance and accountability.

Governance checklist for an autonomous testing platform

Before allowing an autonomous system to test anything beyond a disposable sandbox, require written answers and demonstrable controls for each item below.

Control area Questions to ask
Scope enforcement How are targets, accounts, networks, data classes, time windows and prohibited actions defined and technically enforced? What happens when a discovered path leaves scope?
Impact classification How does the system classify actions that could affect confidentiality, integrity or availability, and how are high-impact actions blocked pending approval?
Stop and recovery Are there independent kill switches, rate limits, rollback procedures, sandboxing and tested recovery steps?
Human oversight Which actions require approval, who can approve them, and how are escalation paths staffed outside normal hours?
Graduated autonomy Can you select advisory, supervised and tightly bounded modes instead of accepting an opaque “fully autonomous” setting?
Auditability Are prompts, tool calls, decisions, approvals, outputs, timestamps and evidence retained in tamper-resistant logs?
Manipulation resistance How does the platform resist prompt injection, adversarial inputs, poisoned context and attempts to widen its scope?
Supply chain and data Which AI providers and subprocessors are used? Where is test data processed and stored? How are tenants isolated, and how are model or dependency updates controlled?
Evidence quality Can another assessor reproduce each finding? Does the report disclose confidence, coverage, failed tests, assumptions and known limitations?

A practical decision sequence

  1. Write the question in one sentence. Choose control efficacy, vulnerability discovery, realistic attack-path validation, AI trustworthiness, compliance evidence or a combination. A vague objective produces an unfocused engagement.
  2. Inventory assets and change rate. List endpoints, identities, network segments, cloud workloads, APIs, models, RAG stores, agents, tools, data pipelines and providers. Mark which assets change weekly, monthly or only during planned releases.
  3. Establish a baseline. Run a scoped human-led or AI-assisted penetration test to identify material attack paths and remediation priorities. For an AI system, include both AI-specific and conventional application testing.
  4. Convert priorities into BAS scenarios. Select the highest-risk techniques and define the expected prevention control, telemetry, alert, escalation and safe stop condition for each.
  5. Connect evidence to operations. Send BAS results and relevant pentest findings to the teams that own detection, identity, infrastructure, application security and incident response. Record remediation and rerun status in the normal change process.
  6. Re-test after material change. Trigger BAS after control, logging, EDR, identity, network or workload changes. Trigger AI tests after model, prompt, retrieval data, tool permission, memory, provider or orchestration changes.
  7. Review governance periodically. Revalidate autonomous-tool permissions, provider terms, data handling, isolation, logs, approval gates and emergency procedures. Independently validate critical findings before making production changes.

How to run a useful BAS program

Define safe scenarios

Document the technique, target group, prerequisites, expected control, permitted payload or action, test window, maximum rate, data handling rule, stop condition and owner. Start with low-impact emulation and expand only after the response path is proven.

Measure the whole control chain

A blocked action is not the only success condition. Record whether the action was prevented, whether the right telemetry was generated, whether the alert was correctly classified, whether an analyst received it, and whether the response playbook produced the intended containment. A prevention pass with missing telemetry is different from a detection pass with no response.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Use change-triggered and scheduled runs

Run a core set on a regular recurring schedule and rerun affected scenarios after material changes. High-change environments gain more value from frequent, narrow checks than from a single large campaign separated by long gaps. Keep a slower, broader scenario set for periodic coverage review.

Trend results without inventing universal benchmarks

Track your own baseline: scenario coverage, prevention and detection outcomes, alert latency, triage quality, remediation age, repeat failures and exceptions. No neutral cross-industry evidence establishes that BAS or AI penetration testing is universally more effective, and published guidance does not supply a universal detection-rate, return-on-investment or cost benchmark.

How to run an AI penetration test safely

  1. Map trust boundaries. Draw the flow from user input through prompts, model gateway, retrieval, memory, tools, APIs, data stores and external providers. Mark where untrusted content can enter and where the model can cause side effects.
  2. Set test identities and data. Use dedicated accounts, synthetic secrets and non-production records wherever possible. Define which production observations are allowed and prohibit collection of unrelated personal or confidential data.
  3. Test direct and indirect attacks. Include user prompts, retrieved documents, web content, tool responses, images and API fields as potential injection carriers. Test both single-turn and multi-step conversations.
  4. Validate authorization outside the model. Do not rely on a model’s refusal for access control. Verify server-side identity, tenant checks, object authorization, parameter validation, transaction limits and approval gates for every tool.
  5. Check reproducibility. Repeat successful and failed attacks across sessions, model settings, model versions and retrieval states. Capture exact inputs, relevant context, tool calls, outputs and environmental conditions.
  6. Assess impact with human review. Confirm whether a suspected leak is real, whether a tool action could execute, and what business process would be affected. Do not allow an autonomous tester to make irreversible changes just to prove a point.
  7. Retest remediation. A prompt filter, retrieval change, permission fix or model upgrade can move the failure rather than remove it. Re-run the original case and nearby variants, then document residual risk.

Common mistakes and how to correct them

Treating BAS as a vulnerability scanner

BAS validates selected control behaviours; it does not enumerate every vulnerable component or prove that an unknown path is impossible. Pair it with vulnerability management and periodic penetration testing.

Calling a one-time pentest “continuous assurance”

A report remains a snapshot. Add recurring BAS scenarios and change-triggered retesting if you need evidence that controls continue to work.

Giving an autonomous tool broad production access

Start in a sandbox, use dedicated identities and synthetic data, enforce narrow targets and rate limits, require approval for impact-bearing actions, and maintain an independently operated stop mechanism.

Accepting unverified AI findings

Require reproducible evidence and human validation. Record confidence, coverage, assumptions and failed attempts so decision-makers can distinguish a demonstrated exploit from a speculative hypothesis.

Ignoring model and data drift

Retrieval content, fine-tuning data, provider models and orchestration code can change behaviour without an obvious application release. Version these inputs and trigger focused retesting when they change.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Choosing the right mix by team situation

Situation Recommended starting point Reason
Conventional infrastructure with frequent configuration and logging changes Recurring BAS plus periodic human-led penetration testing BAS exposes control drift while the pentest finds new attack paths.
New LLM feature with no external actions AI-focused penetration test before release, then targeted regression tests Prompt injection, leakage and policy failures need AI-specific coverage.
Agent that can change records or call infrastructure APIs AI pentest with strict sandboxing and approval gates, followed by BAS for surrounding controls Unsafe agency and conventional identity or API weaknesses can combine into high-impact paths.
Highly regulated or safety-critical workflow Independent assessment, documented evidence, recurring BAS and formal governance review You need reproducibility, accountability, change monitoring and human sign-off.
Small security team with limited analyst time Prioritised BAS scenarios tied to the most important controls, plus focused expert testing Automate repeatable checks without pretending that automation replaces expert judgment.

What a decision-ready report should contain

For BAS, require a scenario inventory, target and version, execution time, expected control, prevention result, telemetry, alert and response outcome, exceptions, trend comparison and remediation owner. A pass should mean the defined control chain behaved as expected, not merely that a script completed.

For AI penetration testing, require scope and trust-boundary diagrams, exact prompts or inputs, model and application versions, retrieval and tool context, authorization state, observed outputs, tool calls, impact analysis, severity rationale, reproduction steps, confidence, coverage and limitations. Separate confirmed findings from hypotheses and explain what was not tested.

For autonomous systems, retain decision and evidence logs that cannot be silently altered. The report should identify the AI provider and data-handling path, the autonomy level used, approval points, stop events, failed or blocked actions and any uncertainty introduced by non-deterministic behaviour.

Bottom line

BAS is the right answer when you need a recurring answer about whether security controls detect and prevent known techniques. AI penetration testing is the right answer when an AI model or agent introduces behaviours—prompt injection, leakage, poisoning, unsafe agency, memory exposure or drift—that ordinary testing may miss. Use a penetration test to discover realistic paths, BAS to watch the controls between assessments, and governed AI testing to examine the model and its surrounding application. Keep humans accountable for scope, interpretation and every action that could affect production.
