For a straightforward process, start with Visio’s Basic Flowchart. Choose a Cross-Functional Flowchart when the map must show which person, position, or department owns each step. If the process is already recorded in a structured Excel table, Data Visualizer can build a diagram from that data.
Choose the right Visio process map
A process map shows the steps in a process and their sequence; flowchart arrows show what comes next. Microsoft lists several diagram types for this work:

Microsoft’s overview of flowchart and process-diagram choices describes these formats. Data Visualizer is a way to generate one of the first two diagram types, not a separate swimlane style.
Make a basic process map in the Visio desktop app
- Open the template. Start Visio, select the Flowchart category, then double-click Basic Flowchart.
- Add the steps. Drag a flowchart shape onto the drawing page for each step you want to show.
- Connect the steps in order. Hover over a shape to reveal the small arrow, then use it to connect to the next shape. If the destination is not directly across from the first shape, drag the arrow to the target.
- Label shapes and connectors. Select a shape or connector and type its label. At a decision, label each outgoing connector with the actual outcome that determines the next path, such as “Approved” or “Needs revision.”
- Review and arrange the map. Check that every decision branch leads to the right next step. To align the diagram, select everything on the drawing page and choose Home > Arrange > Position > Auto Align & Space. If the result does not suit the diagram, undo and try other options under Align and Position.
Use shapes consistently
Common choices include Start/End for the beginning and end, Process for a typical task, and Decision where an outcome changes the next path. Subprocess can stand for a group of steps defined elsewhere; Document and Data can identify outputs or information entering or leaving the process. On-page and off-page references can link sections of a larger map.

These are useful conventions, not a universal rulebook. Microsoft says, “There is no standard, universal meaning for the shapes – any shape can carry whatever meaning is agreed on by the people who will create and read the flowcharts.” Agree on the symbols with the process owners and intended readers, and keep the set small: Microsoft notes most flowcharts use only three or four shapes unless there is a clear business reason to add more. Show responsibility with swimlanes
Use a cross-functional map when a reader needs to see who does what and when. Each step belongs in the lane for the function responsible for it. Add separators to mark phases such as milestones; containers can group related shapes.

In Visio desktop
- Choose the Flowchart category, select Cross Functional Flowchart, and create the diagram.
- If prompted, choose horizontal or vertical lane orientation. The template opens with lanes already on the page.
- Add lanes from the Cross-Functional Flowchart tab or stencil, and label each lane with a function or position.
- Add process shapes to the appropriate lanes, then use separator lines for phases where useful.
In Visio for the web
- Open the Cross Functional Flowchart template from the template gallery.
- Use Cross-Functional Flow Chart Shapes to add swimlanes and separators, and Basic Flowchart Shapes to add process steps.
- Place each step completely inside the lane and phase it belongs to.
Be careful when restructuring a web diagram: deleting a swimlane or phase also deletes the shapes inside it. Move any shapes you need to retain before deleting the lane or phase. Microsoft’s cross-functional flowchart guidance covers desktop and web workflows.
Check web licensing if the template is missing
Creating and editing cross-functional flowcharts in Visio for the web requires Visio Plan 1 or Plan 2, purchased separately from Microsoft 365. The feature is not available in Visio in Microsoft 365. Check Microsoft’s current Visio plan documentation for your entitlement.

Generate a map from Excel with Data Visualizer
Data Visualizer can create a Basic Flowchart or Cross-Functional Flowchart from workbook data. A workbook can include step identifiers, next-step identifiers, connector labels, and shape type; a cross-functional map can also include function and phase. For a branching step, use comma-separated next-step identifiers and corresponding labels.
- In Visio, select a Data Visualizer template for a Basic Flowchart or Cross-Functional Flowchart.
- Create or select an Excel workbook containing the process data. Microsoft recommends an Excel table rather than a custom range when you want the diagram and source data to stay synchronized.
- In the wizard, choose the diagram type, workbook, and table or range.
- Review the generated map and, if needed, customize how the data maps to diagram shapes.

Review the map before sharing it
- Confirm that the chosen diagram type answers the reader’s main question: sequence, ownership, or movement through stages.
- Check that every step has a clear label and each connector points to the correct next step.
- Make decision outcomes explicit on the branches rather than relying on color or position alone.
- For a cross-functional map, verify that each step sits in the lane of the responsible function and in the correct phase.
- Use a compact, agreed set of symbols so readers can interpret the map consistently.
